In fact, this was so much fun we're thinking about making it a series. So let me know what you think and we'll be on this journey together. Let's dive in to the Right on Time Time podcast with my dear friend, Shay. Shay, I am so excited to be here with you today. Thank you for hopping on the Right on Time podcast with us.
Of course. You're one of my favorite people. I love being here and talking with you. This is going to be so much fun.
It is going to be fun and so Shay and I talk all of the time. But it's going to be fun to talk with you as you listen to this podcast and as you listen to this episode because we've got some fun stuff teed up today. We're going to go a little bit behind the scenes and we're going to take you on a journey with us. Before we dive into that though, Shay, we have to introduce you and share how we met and what you're up to. So I'm going to Kick it over to you for. You know, I introduced you already a little bit in the intro, but I would love to give you the stage for a minute and share a little bit about who you are and what you do in the world.
Okay. Well, hello, I'm Shay. I am a Facebook ad strategist. I help people build out their strategy for creating successful ad campaigns. I'm a mom of two amazing kids. The day we're recording, this is my son's 12th birthday. I know they're growing so fast and I actually quit one of my big contracts recently and I'm moving into this unchartered territory, which is cool but nervous but like, I'm nerve sighted. But it's this holiday niche site and I hope that I get to take you on this journey of what I'm building as Amber and I like create this special monthly series for you, so. And I'm a Christmas lover. Hence, that's what the holiday blog is about. I was listening to Christmas music yesterday and I love all things food related. You say, Shay, try this. I'll try it. Give it to me.
So fun. We, speaking of food, made sushi for the first time at our. We made it and it turned out.
Pretty good to do it again this week.
Yeah, we're big fans. We like sushi in this house. Are you a sushi eater?
I've never had sushi.
Okay, we're going to have to get together. I'll make you some sushi. Or we can order out. Shay and I. So we live not too far from each other. We're maybe two hours, 90 minutes.
Yeah, I think about two hours away from each other right now.
Yeah. And we have. So that's going to be a date. We'll let everyone know when that happens in our next recording. But Shay. Okay, so we're gonna dive in first on that ads front. I wanna talk about what you mentioned on the ads.
Yes.
We've worked together for years on ads. We've seen a lot of things, we've tested a lot of things. You work with other people on their ads?
Yes.
So let's start with the ads because there's some weird stuff happening in particularly the Facebook ads landscape right now. And because this is the Right on Time podcast, I would love to share with people what is happening now in terms of Facebook ads.
Yes. The numbers are really, I don't like the word volatile, but they're very up and down because with the iOS update, with Facebook having to figure out how to maneuver Apple protecting its people and saying, well, we still have to market. How do we merge these two so that we can create magic together? Still with the ads. And so it's been a bit of an adjustment, but what I've noticed is things are slowly starting to go back to normal. But I've also noticed that it's really making you move to the. Like to get more connected with your client, with yourself, with who you want to talk to, because a lot of the people who are like, oh, yeah, I'm getting super cheap leads, and I'm doing this and this and this, but are you really connecting? And are those cheap leads getting you results? And so noticing the difference between the connection with your client and your ideal client? Of course, as soon as we start this, there's a fly. So if you see me swatting, it's a fly. But connecting with the client, connecting with the messaging, with the purpose, and really honing in on that. And a lot of people thought, okay, I could just keep it on autopilot and things will work forever. But sometimes it doesn't work that way, and it's really about adjusting. And as Ross Deller and friends says, we have to pivot. Every time I say pivot, I just see him with the couch.
I can totally resonate with that as well. Immediately comes up the gift of pivot.
Pivot. Pivot. Yeah.
Which I've been doing a lot of in the last couple of years. So the last thing that I want to be focused on and doing is pivoting on our ads. But this is necessary, and this is one of the things that I'm so grateful for in working with you, even this morning. We're testing something new. You started this up on Friday. We're hoping that it will lower our costs, which we can absolutely share. But I asked you, is it too early for results, or do we have some indication of what our cost per lead is going to be? That cpl, an important number for all of us to know as business owners.
So important.
And you came back and you said, it's too soon. I'm trying not to do anything with them because I want Facebook to optimize. So there's this element of patience.
Exactly. And people are like, oh, I had a friend say, I spent $10 and I didn't see a result. Your ads have been running for an hour. Like, yeah, you're going to have to take a breath. You're going to have to back up. I tell clients who manage their own ads, who I consult with, don't go in your ads for three days. Shut it if you know you're going to meddle and you're going to try to tweak, because tweaking is apparently magnificent. But if you're going to tweak, don't go in there, like, let it play out. And yes, you might lose a little bit of money. Or if you set the intention to do well, you know, your client is, you know what your messaging is, maybe you'll do amazing, you know, so this.
Is really incredible because it leads us to something that we are doing right now and that people need to be doing now to see those results is give it some time.
Yes.
Why is this? Why three days? You know, why do we need minimum.
I would prefer even longer once until we're out of that learning phase. Because when you go in and you turn things off in the learning phase based, basically you're telling Facebook, okay, I think we're done. Like, here's what I want you to run the stuff to. But Facebook is an amazing AI. Like, we know you and I will sit here and talk and we'll mention a brand or something and we'll go see that ad, like, after this call. Yeah.
Slightly creepy.
Slightly creepy. Totally creepy. Totally. But they created this amazing system that is really smart, and when we try to do the work for it, that's when the costs tend to go up. That's when the numbers and the data does the opposite of what you want it to do. So you need to give Facebook's system, their AI, their algorithm, that time to say, okay, let me learn. Let me see who's clicking. Let me see who's, like, working with me so that I can get in front of the right people. And side note, as you go through, you start the targeting, you start your messaging research, you're really honing in. This will get easier and you'll be able to do it faster because you will have the data from these moments where you let it run.
Yeah. So good. So at least three days. Let the algorithm sort of work for you and then implement those changes. So one of the things that we saw was that we started running ads to a free. Opt in a free, like, wonderful, amazing. Steal our playbook, literally. I just need to tell you as you listen that you need to go to ambermcugh.com playbook to see what we've got for you. Steal our playbook, literally. But personalize it. It's going to give you the space. What do I need to think through to run my business and have a clear path forward? And then you've got space to put that in there. It's your comprehensive outline for this. And we're running ads to this. And we saw cost per lead, not our conversion on the landing page is phenomenal.
But again, I know. Yeah, like, yeah, yeah. Like, we were looking. We started, I think malia said, at 35%, and then it ended up at like 50% or 52%. And so what? But I'm happy you mentioned this. What that tells me is that we have the targeting correct. We're testing multiple audiences. We're testing multiple ad variants. The targeting is correct. Because if the targeting wasn't correct, then we would have a super low registration percentage. It was. Okay, we have this wonderful. We're getting the numbers, we're getting the data. Now we need to pivot a little bit. Now. This is where we need to adjust. What can we do differently? We weren't trying reels. We weren't trying something else. Okay, let's test that.
I went in there.
We had one $2 conversion today. I don't want to get your hopes up, because we do have some higher stuff in there, too, because it's still optimizing. But one of our images and one of our reels was getting $2 conversions, which is phenomenal. So we started off testing one thing and realized, okay, we took the week, week and a half to get the data. Now let's adjust it.
Yeah, brilliant. And you hit it on the head. That's exactly what I was going to ask. What was the impact of a shift in our test? Let's try. Okay. What else do we need to try to fully optimize? And you saw an area where we could get better results and said, hey, let's try reals. And the jury is still out. We will let you know how this test goes.
Like, it could be fantastic or it could bomb. I don't want to sit here and give false hope or false expectations, but I want us to be realistic CEOs of our business and realistic with the numbers and the data. And so being honest and transparent is really important, especially as we're doing our own testing before we have the Plan A Thon this fall, which is ideally why we're doing this, is to make sure that we're ready to go for Plan A Thon, especially given the new energy with the ads.
So good. So the Plan A Thon, for anyone who's listening and hasn't heard of the Plan A Thon yet, this is the annual planning event of the year for entrepreneurs. You can check that out@theplanathon.com but the plan a thon happens every single year end within the last three months of each year. So fall for some of us, depending on where we are around the world. You might be in springtime, but at year end and that's coming up. So before we invite people to enroll for this free event, the Plan A thon we're doing this test cycle and we're looking at what's working. What's not working is our audience, is our targeting, is that invitation going out to the right people with the playbook. So if you want to follow along on this journey, go to ambermrh.com theplaybook go to theplanathon.com and subscribe to the Right on Time podcast because. Because Shay is coming back and we're going to share with you as we move along this journey. Oh my goodness. So, Shea, one other question on Facebook ads before we move to the project that you're working on. You know, what else do you see happening? Is there anything else happening with ads that you think you need to know this right now? This is like real time, current information. Anything that's happening in the landscape or anything that we need to be mindful.
Of for now, I think, and I've mentioned this quite a few times already, it's knowing who your ideal client is and what their biggest struggle is. And so people come in. I've had people come in and say, oh yeah, I've tested just targeting Marie Forleo, because that's where everybody is targeting. That's what I've heard. And I didn't get immediate results. Well, maybe that's not just who your ideal client is targeting or what is the solution that you are offering that they're searching for. So, for example, I had a client who was a chiropractor. So we ended up targeting people who had back pain, joint stiffness, things like that, where they're looking for that solution versus just going in and targeting everybody because everybody could essentially be a client.
Oh, gold. You know, I've heard that so many times from people when doing that ideal client work.
Yeah.
It's so like, oh, I can serve more people with this. This can help more people. I don't want to niche it down exactly. But we benefit so much when we say the words our clients say. It's almost like we talk about needing to become a mind reader.
Yes. And we've had people comment that on our posts. I can't believe you read this. You are. I can't believe you wrote this. This is exactly what I was thinking. Because we have done the research, we've done the years of getting the data we know. And again, things will change. We'll have to adjust. We aren't perfect. This isn't going to be an overnight amazingness. Hence why we're testing two to three months earlier than what we normally do is because we want to make sure that we are staying up to date and current and knowing who we are and if our message is still aligned with who our ideal client is. Because things change as the seasons we go through as well.
Yeah, things change for sure. And I will say that doing that ideal client work and nailing the messaging, it's a constant work in progress for me. I mean. Yeah. So it's good to hear people, you've seen people say, oh, like this was in my head. When people are saying that to you, that's when you know, all right, I'm getting it. We're on the right track this time.
Yeah. And another thing, which is a little bit unrelated, but I also had another client who we could not figure out for the life of us how to get her cost per lead down. We were averaging $25 per lead, however, for every 20 people. So it was about four something. We were getting a $900 sale. So that was a starting point for us. Obviously we wanted to get that down, but that was a good starting point to say, oh, okay, I'll take this higher lead cost right now because I'm seeing it on the back end. And then we can adjust fine tune test to get that cost per acquisition lower.
Oh, goodness. So you mentioned some great stuff. If your cost is high, $25 may not necessarily be a bad thing. If you have a product that is $900.
Exactly.
That's good. So, you know, in addition, we need to look at the data.
Yes.
We need to be patient. Something I'm not always good at.
Neither am I.
And understand, okay, what's my customer lifetime value? What's my. The value of each client? That's something also we look at as earnings per lead. So for every person that comes into your world, what is the earnings equivalent? And so, you know, if the earnings per lead is, let's say $800 or $700 or 500. Okay. I will happily have a cost per lead of 25, 50. 100. Exactly. Because you've got pretty good margins there.
Exactly. And you're knowing who your ideal client is. Better. I would take the higher cost per lead all day long. If they're going to convert versus trying to add the thousands of the $2 $1 leads because then I know I'm getting warmer, hotter, more connected to my message people because the data is showing them converting.
Yeah, that's beautiful. Oh, okay. We covered a lot of good stuff in that segment of this episode. Facebook ads, what's current, what you need to know, what we are doing real time and more on the results of all of this in about four weeks, give or take. Give or take. Now the second piece we want to transition to, if you're cool with it.
Of course, is your project and the.
Journey that you're on. So you have, you're still, you still run Facebook ads for people?
Absolutely. Like, I love it. I love the numbers, I love the data. I love connecting with people who are interested in learning about it. So yes, I love that.
But there's something else brewing for you because you're a multi passionate, modern CEO and you are so, you have so many interests. I love it. You're so whole and well rounded and constantly learning about so many different things. Like, oh, this is good.
Thank you.
Yeah. And you're applying it to new project.
Which is drum roll, Christmas road dot com. It's amazing. My web designer has finished it. I have to finish the freebie for it, which is going to be like a Christmas toolkit. I'm working on that this week and yeah, then it's going to be live. Like I'm really excited for this. And my intention with Christmas Road is to basically build out a niche affiliate site where I am collecting affiliate revenue and building out some passive ish income. Because I know everything cannot be a hundred percent passive income, but if I can get it to where I am working or hiring out somebody to create the content for me and then I'm going in, shea fying it and being able to put it out there, that will reduce significantly the time that I spend doing some of the things that I'm less passionate about in order to build that passive income so I can focus on some of the more things I am passionate about, which I'm passionate about. Christmas. I plan on being like doing a bunch of stuff. Like I already have recipes that I'm going to be creating. We've already gotten articles that we're going to be uploading. Like, I am invested in this because it's my jam. But at the same time, my end goal is after reading the book Built to Sell with this particular niche site, I eventually want to sell it. Hello, Hallmark, you can buy it.
Love this.
Oh yes.
Presale's now open. Oh, my gosh. This is so cool. You will clearly, we know you love Christmas. You referenced it in your intro. You set up your Christmas tree as early as possible.
Yes, as early as it won't get me divorced from my husband. I did order a 15 foot Christmas tree too. It's supposed to be here this week. My husband goes, how are you going to get up there to put stuff on it? I was like, I did not think that through.
So funny. Yeah.
So there might be a little feature in the next podcast about that as well.
Oh, my gosh. I love that. So you're taking something you're passionate about, blending it with your business expertise. Something else that you did, which I think is fabulous, is you're walking down this Christmas road journey. You have a vision, you know how to do some things, and there are other things you had questions on. So I saw you reaching out and having conversation with people around. All right, how do you do this? What did you do? So what did that look like for you when you reached out to people for some insights?
Well, I. One of the things that I have done my best with teaching the kids is it's okay to ask for help. My children in particular, it's okay not to know everything. And so when I reached out to other CEOs who have run their business similarly, I said, hey, what are the things that I need to be looking for? Who do I need to be outsourcing to? Who can I talk to about this when it's not my level of expertise? And one of our amazing fresh women, Jennifer, gave me amazing feedback, pointed me in the right direction, gave me some tools that I have researched that I'm using. And it was just, it felt so amazing to be supported and to get the questions answered and to be able to move on in a way that didn't make me feel anxious about doing it? Because once I feel anxious about something, I notice that I become the bottleneck to everything. Yeah.
It's so easy for modern CEOs, entrepreneurs to become the bottleneck. And I love that you took a simple step forward. I'm just going to ask about this. I'm just going to see if anyone knows this. And did you find after you took each step, it's unlocked, it just continues to build momentum?
It does. And I actually was following. So for the content, for example, I'm like, how am I going to create content? So many SEO, because when you were building affiliate sites, the biggest thing is you need to have it where Google can find it, Bing can find It Yahoo can find it really fast. And that's not my zone of genius. Yeah. And so I follow this amazing niche website and he does reviews of tools for people who want to build affiliate sites to use. And he found this content site that does all the SEO research for you, Amber. And they say, hey, we'll even upload these to your website and publish them for you if we. If you want us to.
So this is a resource. Yes. Someone else is going to.
A person.
Not AI, but a person's going to do.
A person is writing. Yes.
Okay.
And they've already done it and they've sent me the research and they said, these are the articles, these are the titles we want for you. Do you approve? Would you like us to upload them for you? And I don't want them upload because I still want to shay ify them some like I want them. What I did not like and what I wanted to change a bit about the niche site is I want there to be more personality. A lot of the other niche sites that I've gone to, they're bland because of course you want them to resell. But that's not me. I'm not a bland person. Like, I've got personality for days. So I want to add a little of me in it. And I think that will sell to the brands that I have on my bucket list because they are full of personality and coziness and connectedness. And so as I'm thinking about it being built to sell, I'm thinking, how can I do a one up of all of these others that are kind of generic and blick? Yeah.
So good. Now, just to back it up a step, the business model of this website you mentioned, affiliate sales, which some people may or may not be familiar with, especially for the space and the blogging creation that you're cooking up. So can you tell us a little bit more about the business model you're planning for Christmas Road?
Yes. So I plan on doing brand partnerships, which is if I'm reaching out to a brand or a brand, brand is reaching out to me to feature their program, product or whatever on my site for an exchange of money, cash, time, whatever. And the same with affiliates. I'm going to be researching, looking up, sharing about some of these products and things, and in return, I'll get a percentage of the sale that doesn't change the cost of the product. It doesn't make the product more expensive when people are buying it, but we get a percentage of it if people buy through the links that we share on our site.
Yes. Oh, so good. And the other beautiful thing here is, I mean, we talked about this. The niche. Your niche is so specific from a product based perspective. People are looking for Christmas stuff. Easy to find, clear, clean, all things. All things Christmas.
Yeah. And that was my reason for it, because I noticed a lot of like, because my main site, my soul field, life is going to be more about the goal setting, the connection, like living more passionately. And so that's going to be a bit more general, which doesn't tend to sell as much. So with the niche site, it's going to be way more strategic, way more connected, using the terminology that people use around Christmas, around the holidays, so that when people are looking at it and when I create the media kit down the road, that it'll give the specifics around that.
Oh my goodness, I am so excited about this. And one of the things that impresses me with what you're doing right now is something that I've seen business owners not do when they want to start something new. Many times in our entrepreneurial world, I see people say, I want to start this new thing, I'm done with the rest of it. And they close that door. When there was income coming in, there was solid revenue, There's a foundation that's been built and you're still immersing yourself in leveraging your foundation, your foundational skills, knowledge, revenue, moneymaker. So that's in place with Facebook ads. But you also, we as modern CEOs, have time and space to also experience and test something new. So you're not throwing it all out and completely pivoting to the new thing, which can bring on a lot of stress. You're keeping one thing going and you're layering in the next thing.
Right. So how you said it, I built the bridge. So my Facebook ads bridge has been built. I have a good foundation, good knowledge. I'm still learning. I'm still in monthly Facebook ads courses, courses where I'm learning and getting advice because I know things evolve and change and I want to grow with it. But that has been built, I'm getting referrals, People know how to get in contact with me. But I'm done with that for now. I'm going to keep my revenue because I have a family and because I like to travel and I like Olive Garden and I like all the things. But now I'm going to only be building this bridge until this bridge is fully built and then I can automate that and remove more of me from it. Because when I didn't want to build them both. And I think you've known me long enough to know that I've tried and I've been the bottleneck, I haven't succeeded. And so really understanding that once the one bridge is built, it doesn't have to be one or the other. I can maintain, I can bring in help while I'm building out something new.
So good. And you're not building two bridges at a time.
No. Right.
One all the way across the riverbank.
Exactly.
Now you can walk back across and start the new bridge, which is crazy. Yeah, this is good. Shay, one other question I have. Because starting new projects, it's a very different energy, it's a very different momentum than especially when we're operating solo or we have super small teams. And so how are you going to keep yourself accountable? How are you keeping this project on track? Track as you fire up and build out the next bridge?
I have a daily success tracker that I use and I focus on what you would call the money generating tasks. Yeah. So as I'm building up this bridge, all of my, all of my energy, the money generating tasks are building that foundation first. So working with. I do have an OBM who's like, okay, we need to get these processes set up so that we can remove you when you're ready or if we are going to sell it, so that they know what to do, who to do it for, making sure it's all in its own entity and giving myself also the time to breathe and know it might not be perfect right away. It's okay for me to make a mistake, for me to adjust, for me to keep moving forward while we're doing this. But yes. And just really focusing on my daily success tracker, what are the one to two money generating tasks I'm doing every day?
So good. And how are you defining the money generating tasks?
So I'm looking at what Christmas Road is going to be. So it's going to be an affiliate site. So with the articles that I'm creating, what links can I put in there that will link back to affiliate things so I can show revenue coming in? So that for me right now is the money generating tasks.
So good. What about all the other things that come up that you need to do, like social media change, copy? Like what? Because random stuff always pops up. How do you prioritize those things against money generating tasks?
Well, I know I'm never going to be able to sell or make this profitable if I'm not focusing on the money generating Tasks and then we get into the analysis paralysis. Yes. Do I have to do social? Yes. It doesn't have to be done quite like everybody else. I can do it differently, but I want to get the content there first because I don't want to send social to something that's not there. So if I'm creating social content, I want something to be there. And that's the logic around. Is this going to eventually affect my income? Will this bring in the revenue? Will this bring in the people that need to be there?
Oh, this is good. So often, like, there are so many things to do and it's a big swirl and this and that.
Yeah.
But what I'm hearing is that you're putting this in a linear flow. Right. I need to do this, then I can focus on this. Because if I start my social now, there's nothing to invite or send people to. And there are so many different ways we could think through that decision making. You can say, well, I'm going to build up social to 10,000, then I'm going to start the website. But you have your goals clear and you know, like, no, I want to have a place for people to make purchases and for people to click through. That's what I'm going to start with.
Yeah, yeah. And I think about it and like, I am a creative and I am one who does have a short attention span. But normally I did my hair before this and I took it off, but I normally have like a little band here for my hair that I will pull on and be like, okay, like, it's my reminder to get back to focus. And then I'll have a little sticky note over here. I actually just threw it away because I wiped the counter and I was going to. I bought these fun coloring pencils so I can make it pretty. But it says, what money generating task will you focus on? On or are you focusing on is what. I will make it pretty again and.
Put it back because it is. It's regular practice to come back to. Okay, what do I need to do right now? What's the hundred dollar? We call them hundred dollar bills as well.
Exactly.
Most important thing for me to reach my goals right now and clear the rest away. So a practice that's cool. Like, all right, Snap, snap, snap.
Exactly.
And.
And anytime I snap it now, it's like, oh, are you really focusing on the money generating task? And I'm like, being on Facebook is not. Shay, get off of there.
Go. I love that. And the habit changes do happen. Like when people tell me or my husband will say, he's like, I'm on Twitter. Oh, my gosh, I'm just spinning. I'm going through endlessly on Twitter. And it's funny because I don't do that on Facebook and on Instagram are the two platforms I hang out with most. But I will either catch myself very quickly, but I'm so well in the habit of what is my purpose. I came to Facebook to go connect with my clients real quick and I'm out. I went to Instagram to connect with a couple people and I'm out. So.
And what. But one thing I do want to mention is that of course you're going to have those days where you slip up like, I have gone down the rabbit hole. That doesn't mean that you beat yourself up. That means you snap, snap, and you get back to it. Give yourself the grace, say, okay, I did it this time. Breathe through it and move back on because you don't want to get sucked in. I've had friends who have been on weight loss journeys and they're like, oh, I messed up today. It's Monday. I'll start next Monday. No, start tomorrow. Start right now. You've made a mistake. Just get back up there. Start right now. And so I think that we get so caught up in the perfectness, but just that little. I actually feel naked without it here now. But just the little band. I'm like, it's okay. You got this. Get back on the horse. Keep moving.
Oh, I love it so much. Shay, this is going to be fun to bring back to come back in a few weeks and talk about. Okay, where are we in this journey? Together.
Together.
Together. On the Facebook ads. But Christmas, not Christmas road. I should have said, where are you on the Christmas road? Jo, Amber, you and I are together.
I'm going to keep you updated. I talk to you so much. We're. Yes, we're in A one, actually.
You who are listening, you are in this together with us because we're on a journey of growing our businesses together and changing lives together. And, you know, I think about how long we've been growing and running businesses and I just sit and I'm so grateful that we started this when we did because, man, is it a journey. But it is a life changing journey. I mean, from a personal development and growth perspective, which you are incredible at stepping through.
I do too. Like, think about just how much we all have grown from day one, from even when you and I, when I joined fresh before I even started the ads. Like, it is a night and day difference from where I am now to where I was. And I feel so grateful that we did start and then I got to experience it with you and you've gotten to hold my butt to the fire, which has been amazing too.
More of that. You know, this is part of the reason for talking this through the podcast. I'm like, you know what, 90 day plan spill. You're doing your daily tracking.
It's happening, it's happening.
And we're going to be back to report. And if you don't hear from Shay or I on the Christmas road update, please feel free to reach out. We are going to give you better reach out. Yeah, yeah, let us know. We will do this together and we do the same for you in our experiences, in our programs, which I will tell you more about later. But for now, Shay, people who want to be on this journey with you, people who want to learn from you and experience more of you because you are such an incredible human, we know christmasroad.com but where else can people find you and connect with you?
