Bob Gauvreau explains a concise approach to budgeting and forecasting: start with the desired end-state (growth objectives), backcast from actuals to determine what must change, break annual goals into monthly/periodic milestones (e.g., 6- and 12-month triggers), identify key revenue drivers and benchmarks, and regularly track results to confirm you are on track.

How can I budget or forecast or a combination of the two, my company's financial performance? What we want to do is we want to start with the end game in mind. We want to understand what it is that we're trying to achieve in our business. When I take my actual numbers and I look at what I want to accomplish in my growth, I then start backing it out. We need to outline what our key objectives are that we need to achieve in order to get that growth. What does that look like on an annual basis? What does it look like on a monthly basis? Maybe I know there's some key outcomes that are going to be triggered at the 6 month mark or the 12 month mark. I start breaking that down so that I can see where my revenue is going to increase along the way, understand what's going to drive that, so that I can put that in part of my pathway to say I need to hit these benchmarks and these critical drivers in order to achieve those results. So track your regular results and see if you're on track.
