How to Set the Stage Before Hard Conversations

In this monologue, Dr. Ed Tori explains that the foundation of any high‑stakes conversation is the deliberate design of its context. He outlines four practical ways to set the stage: (1) preparing participants in advance, (2) using physical cues such as gestures, seating arrangements, or moving to a different location to signal a shift, (3) creating a psychologically safe environment where vulnerability and difficult topics can surface, and (4) treating any pre‑meeting communication—emails, hallway chats, or brief requests—as an integral part of the conversation that primes the other person. By intentionally managing these elements, leaders can foster dignity, safety, and openness, increasing the likelihood that critical issues are raised and addressed.
