In this solo instructional video, Elliott Botterill shares the five‑minute AI‑driven morning routine that helped him scale his service‑based agency to over £1 million in monthly revenue. He begins by describing the "productivity trap" that most agency owners fall into—spending time on tasks that feel productive (emails, meetings, website tweaks) but don’t move revenue forward. He explains how leadership drift, even a slight lapse at the top, compounds across a growing team and can cause missed targets. To combat this, Elliott connects all core business data (Gmail, Google Calendar, meeting transcripts via Grain, project trackers, etc.) to Claude, an AI assistant, and then trains the model on his business history, goals, decision‑making parameters, and team structure. He emphasizes prompting the AI to act as a "no‑BS" advisor that holds him accountable. The daily brief generated by the AI follows a five‑section structure: (1) decisions I’m blocking, (2) plan for today, (3) anything slipping, (4) look ahead, and (5) top three priorities. This concise brief surfaces hidden risks, aligns daily actions with revenue‑driving goals, and prevents reactive firefighting. After six weeks of use, Elliott reports record weeks of new customers and a return to target performance. He notes that the system takes about an hour to set up and then runs automatically each morning, and he offers the exact prompt in the video description for viewers to adopt.

On my way to building a 7-figure agency, I well and truly burned the frick out. Now I'm fortunate where I help run a business that does over £1 million every single month. And the single biggest difference between then and now isn't that I work harder. In fact, I actually work less, but I do it thanks to a 5-minute ritual that takes place every single morning. I'm gonna show you exactly how to build it. It's powered by AI and it tells me exactly what I need to focus on, what I'm blocking, and what's quietly slipping before it becomes a big fire and major issue. Here's the truth about running a service-based business in the UK. There is always stuff to do. And I mean always, you know, the to-do list, it frigging never ends. And most owners fall into what I call The productivity trap. This is where you get caught in the hamster wheel of doing things that feel productive, even when they're not actually moving the business forward. You see, answering emails feels productive. Sitting in meetings can feel productive. Tinkering with the website can feel productive, but none of it necessarily actually moves the business forward. And as the owner, your actual job is brutally simple. Your job is to ruthlessly identify the actions that drive revenue. And then once you understand what they are, you must then focus both yourself and your team on doing those actions. If you wanna grow your revenue, that is what you have to do, and that becomes your job. Sounds simple enough, eh? But here's the challenge. The real information that you need as a business owner, as a leader to do that job is scattered flippin' everywhere. Your to-do list is in one place, the team project tracker is in another, The actions that you've agreed after a meeting might be buried in recording, someone's notebook at the bottom of an email. Your inbox is probably looking pretty crazy. I know mine always does. And so despite our best efforts, despite us trying to stay on top of all of this stuff, naturally some things slip, okay? And we could easily then get distracted by the plethora of stuff that is urgent but not actually important. And as a result, you start every day reactive in chaos instead of in control. This was exactly what happened to me in my agency. Despite my best efforts, there would be so many things going on with clients, with team members, with business development. And every day, despite my best efforts of getting in super early to have some quiet, productive focus time, my attention would get ripped here, there, and everywhere as soon as I opened my inbox, as soon as the clock struck 9:00 AM. 9:00 AM. Because that was when all the messages came in and next thing you know, ding, ding, ding, day is gone. And doing that for too long was very detrimental, let me tell you. And so that is why I created this 5-minute ritual. And that is the problem that it solves. Because let me just be truly honest with you about why I built this. It wasn't because I just had a grand idea one day. Truthfully, I had a bit of a wobble. You see, Here we had a fantastic start to the year. I'm talking Q1 was just magnificent. We had a great plan and we executed it with focus and precision. So Jan, Feb, March, we smashed out the park. Record-breaking month after record-breaking month after record-breaking month. But what happens when things start to go well is our human instinct to become complacent and comfortable starts to kick in. And that happened to us. Even though we were crushing it, in April and in May, I let my attention begin to drift. And as a result, truthfully, in May, we didn't have the best month. You know, it wasn't a bad month, but it was behind the targets that we had set. The real reality was it wasn't because we did less work. In fact, the team and I were as busy as ever. The problem was we had drifted. Our attention had drifted. So here's the thing with drift. It's ever so slight. And in a growing business like ours, our team has grown quite a lot this year. We've done many, many significant hires. And a slight drift at the top, which started with me, and I hold my hands up, well, this compounds into a real problem further down. Because as the leader, you set the tone and you set the priorities, and if you let things slip, Well, guess what? Things are slipping even more beneath you. So I built this little ritual to help keep me locked in. And truthfully, I've been blown away. I've been doing it for about 6 weeks now. We're well and truly back on track. We just had a record week for new customers and we are on track for another record month. And this 5-minute daily ritual has been a key part of that. So here's top line how it works. As a business leader, you need to know what the heck is going on and you need to stay on top of all of your actions so you can remain focused, make sure you're not a blocker for key decisions, make sure you and your team are working through and executing the revenue generating actions that are gonna move you towards where you wanna be. And so what we do is we take all of our data and we connect it to an AI. Right now I'm loving Claude. Claude is awesome. So I connect everything to Claude and then I program it to deliver a daily brief. Mm-hmm. This daily brief, boom, short, one page of A4, little briefing that lands on my virtual desk that tells me everything I need to know about that day. So here's the juicy stuff. Step 1 is all about the data. 'Cause we wanna make sure this bad boy knows everything about your business 'cause it's only as good as the context that it has. And so now through simple connectors, we can actually connect your email, so Gmail in my case, It has access to my Google Calendar. It has access to Grain, what we use to record all of our meetings, and so it gets all the transcripts from every single meeting that takes place. We have it linked to a project tracker as well for our marketing and sales teams. Anywhere else where any core business context might live, you want to connect, and it's really super simple to do this. This is really important because obviously the data sources are everything. We have a saying, garbage in, garbage out. And if an AI is genuinely going to be helpful, we have got to give it as much data and context as possible. And that's exactly what you need. You know, this thing is going to send you a daily brief, it's going to advise you, and therefore better make sure it understands what the flipping heck is going on. And remember, an AI with no context gives you generic advice. An AI that can see your inbox, your diary, your team's projects, and literally every single action agreed in a meeting, that starts to become a highly compelling useful member of the team. And again, I will say the meeting recordings are definitely the secret weapon here. And again, we'll touch on that more in a minute. Step 2, this is all about training it on your business. Yes, we've now connected it to all of our data sources. However, it doesn't know your history, it doesn't know your goals, doesn't know your priorities. So we need to have a nice long conversation with it. And so this is the getting to know the AI Little section, and we wanna ask Claude to effectively ask us questions one by one until it knows literally everything about the business and about me. So I would literally say, "Ask me questions one at a time until you deeply understand my business and my priorities," and then you let it do its thing. It's gonna come back, it's gonna ask you questions about your current priorities. It's gonna ask what actually matters right now. It's gonna ask about your goals, the specific numbers that you are chasing, the key people on your team, Who does what? Who reports to who? The key projects that are up and running at the moment. What's actually in flight? What's actually at stake? And again, your decision-making parameters so it can weigh things up the way that you would. How do you decide on certain things? Now this takes truthfully half an hour maybe. Yeah. And if you use something like Whisperflow to dictate, you literally are just walking up and down speaking to this thing as it gets to learn and understand your business and do a download of your brain and decision-making system. But what comes back and how this AI is now ready to handle that is going to be beautiful because it now has context to understand how your inbox, calendar, project management list, etc., all works. And that brings us to the next section. Step number 3. This is the part most people get wrong, but we are going to prompt it to be our no BS business advisor. No BS. And those exact words are what we're going to want to use. You see, here's the thing. We all know these AIs, they're literally programmed to keep me and you as happy as physically possible. And so their default setting is they're very agreeable. And that is not helpful to us when we're trying to run and grow a business. We're not here to get lapped up and felt good by how clever we are by this AI. No, we want it to coach us. And so we need to specifically explain Hey, hold me accountable. Call me out, coach me, and please, you are no BS honest advisor. This is important 'cause you will actually get useful stuff. It's gonna press you, it's gonna make you look at your own thinking, and importantly, this begins to build a critical reinforcement loop. You see, every single morning, something with full visibility of your business looks at you in the eye, and my God, it tells you the truth. And most, most business owners do not have anybody doing that for them, and it's why they get stuck. You know what it's like. Your team members, they want to impress you. They will agree. They'll be yes-men in most cases. And so having someone to cut through that, that understands the deep context, is seriously powerful. And now you get it every morning for free in 5 minutes. That brings us to step number 4. The structure. How do we want this daily brief to be structured so that it's effective? Well, I put a lot of thought into this, so I'll tell you how I do mine. Feel free to steal it if you want, and of course tweak it to make it your own. The first thing I wanna know is what decisions am I blocking? You know, I'm the Chief Marketing Officer, is my functional role here in this business, and so I have quite a large marketing, brand, sales division that all report to me. And as a result, there are certain key decisions that I have final say on. And therefore, the speed at which my team can operate will be based on my speed of making sure these decisions are made. And so anything other people are waiting on me for, that goes first, 'cause I don't wanna be holding people up. And every day a decision sits with you, your team is stalled, and that's pointless. We wanna unblock and enable your team so they can move as fast possible. Second up, we have the plan for today. This looks at what's in the calendar, which meetings need preparation, what prep do I actually need to do, and gets me in the zone for today. Sure, simple, effective. Section number 3 is anything slipping, and trust me, this is where the magic happens. Because the AI is able to see all of our meeting notes, it understands everything that has been discussed between everybody. And as a result, it then knows and can tell from our inbox, from project updates, what bits are moving and what's being forgotten about, what is slipping through the cracks. And so things that used to fall through the cracks for weeks now surface literally on like day 2. This bit was game-changing for me. Section number 4 is simple. It's the Look Ahead. This is what's coming up this week and next. That we need to prepare for so it doesn't get to the day before and I'm reacting. Truthfully, that's helping me strengthen one of my weaknesses, 'cause I'm very, can get stuck in the trenches and forget to look out a few weeks, then next thing you know, bang, a big event's the next day and I've gotta prepare. This helps me avoid that. But then the final piece is I ask it to give me the top 3. And so the top 3 are, based on everything you know about my business and my priorities and the goals we're aiming towards and all the context you have, What do you believe are the 3 highest priority things today that I should be doing? And this is weighted against my goals, not my inbox. And so again, most of the time the top 3 things are pretty spot on. Sometimes, of course, there's gonna be other things that it hasn't quite got, but its input here is invaluable and it's always recentering me around the core actions that are driving us to our business goals and not allowing all the other stuff to pull us away. That's all it is, 5 sections in 5 minutes every single morning. So look, the difference between a business owner who's overwhelmed and the owner who's in control normally isn't talent and it isn't hours. It's whether they start the day knowing what the right thing to work on really is. Now look, there's always gonna be more to do than can ever be done. Okay. And this ritual makes sure the stuff that drives revenue gets done first and the stuff that's merely urgent stops running your life. And the crazy thing is this takes an hour to set up once and then you can start running it every single day and getting the clarity and getting the benefits. So I hope you found this useful. If you want the exact prompt that I use, we're going to drop it in the description below. Feel free to click the link, take it, turn it into your own.
