How I Train My VAs in 15 Minutes (or Less)

John Jonas shares a three-step training loop for virtual assistants: ask them to write an implementation plan, review it together, then have them execute while you give feedback. If they lack skills, provide formal training first, then repeat the cycle. He uses screen recordings via Snagit to show exactly how tasks work.

Welcome to the Secret Sauce of Outsourcing podcast that's dedicated to making you better at working with OFS online Filipino specialists. This is episode 295, how to easily train your OFS. So, in my life, I do a lot of teaching. I mean, I have five kids. I teach my kids to read. I teach multiplication tables. I teach the Gospel of Jesus Christ. I teach how to ride a bike. I teach how to ski moguls. I teach how to be an adult. I'm constantly teaching things. And what I've found is that teaching an OFS is so much easier than teaching kids. So I want to give you a couple examples of how I teach and train people or how I use their knowledge already. So here's the first situation. Number one, if they already have the skills for this thing or if it's something that I don't know how to do, I don't understand it. Here's what I'm going to do to teach and train and mold. So I will ask them for a plan. Like, how will you implement this? What are the steps? What kind of content will you create? What does this look like? How often will this be done? How. How will you accomplish this task? I'm going to ask them for a plan for how this thing is going to work. So this number one tells me, do they really understand what they're doing here? Number two, does this fit into. Into my business? Does it fit into. Does it fit into my knowledge and understanding of what this thing is like? Social media marketing, does it fit into our goals for the business? Because potentially, like, what they want isn't really. Isn't really going to fit, then it lets me correct things that I do understand as the CEO, things that maybe they don't understand as they are an employee, not the CEO. So maybe there's processes or ways of doing things or target markets that they don't understand. They're going to be good at the thing, but they need some direction. So I'm going to give that direction during this initial process. Then I'm going to go over the plan with them and make modifications. So, okay, you said to do it like this, I want to do it like that. You said we're going to do it this often. I want to do it like this or thing. I want to make sure that's going to fit for me. Then I ask them to do an initial implementation. In some cases, that initial implementation might be like, hey, let me see you write some social media posts, or let me see this article thing, or you want to create this program for onlinejobs ph this product. Well, let's do the initial implementation of it. What does that look like? So can you work through the sales pitch? Can you work through the marketing of it? Can you work through the, the actual product? What does that look like? Can you do it once? Here, here's a customer, do it with them one time and let's see what this looks like. So then I get to see their work one time in a, in a low consequence situation and then I can give feedback and then I start repeating the steps like okay, I like what you did here. This isn't working. That's good, let's modify, change it here. So then this may take me a couple days, a couple hours, a couple months to get it right with them, but they are going through the process and I'm helping them modify the process according to what I'm seeing, what is working, what isn't working, the what fits in the business. And eventually we come up with a system that usually it works really well. Now rarely does it work the first time. Usually this takes a whole bunch of modifications to get it right. Then. So that's for the process of if they are, if they already know what they're doing, what if they don't know what they're doing? Well, then I'm going to create a video and I'm going to teach it. I'm going to teach everything that I know about it and if I can't teach everything I know about it, I'm going to ask them to find a training or I'm going to find a training, which, which this is the kind of thing we provide@vasmadeeasy.com it's training for them that then I'm going to ask them to go through the training and then I'm going to go back to step one, which is tell me the plan, give me your ideas, how can we make this work, what's the implementation, what does this look like? And then if they've found the training or I've given them the training, now we're going to start to integrate that into the business. It's not a, oh, just go do this thing. Because if they just go and do it, they're scared about doing it wrong. They're scared you won't like it. Frankly, they're probably gonna do it wrong and you're probably not gonna like it if you just say okay, go do this. But if you're willing to say okay, go do this and then come back and then you're saying, okay, cool, thank you for trying. Now let's start modifying, which that's all basically always a part of the process. Now, what if I know how to do it and they don't? In that situation, I'm just gonna teach it. I'm gonna record a video and have them do it, and then I'm gonna record a video later, after I've seen their initial work, and modify it again, and I'm gonna teach them it again, and then they're gonna do it incorrectly. And I'm gonna realize, oh, yeah, I didn't talk about this and I didn't give you this piece, and here's how this thing works, and then getting it wrong. And I think I've given it all to them. Then I'm going to ask them, like, hey, what's missing here? What did I do wrong? What did I. I'm going to assume that I made a mistake, and then that usually they're probably going to come back to me and say, well, sir, you showed me like this. And this doesn't work like, oh, okay, I can see that now. Like, now I get it. So for all of this, in all of the teaching and training, I use Snagit. So it's a. It's software that sits on your desktop, you click, start recording, and you drag out a window so you get the exact part of your screen that you want to record. And you can talk and record your screen and your mous and your voice, and you get to record the whole thing. So below I'm going to link to an actual training that I did for one of my ofs, and you'll see just exactly how I do this. And then I'm also going to link to another video that I did for Snagit, which is how I set up Snagit to work for me long term. Because the real magic of Snagit is that it's going to upload to a server for you and put the URL in your clipboard. So all you have to do is click Paste. You talk your way through it and then click Paste. Now, Snagit has a unique thing that's different from Loom or Screencast o Matic, where it lets me upload things to my own server. And if I can upload to my own web hosting account, which I have a hosting account, I have a folder on a hosting account that this is where all of my uploads from Snagit go, which means I control those things. Not Screencast o Matic or not Loom. They don't control when they disappear. So if they're on my hosting account, that means I have things from like 2007 that I created that are still there. And if a training that I've given someone stays relevant, then we keep referencing it and it's still there and it never disappears. If a training that I've given to someone is irrelevant anymore, we just stop referencing it and it disappears. It's still there, but it just disappears because we stop referencing it. So I'll link to that video and how I set up SNAGIT to do this down below. And using SNAGIT to create videos is so prevalent. I mean, I use it, I don't know, 10, 20, 100 times a day. And now my team uses things. They send me videos regularly. They don't all use snagit. Some of them do. They send me videos regularly of here's a problem or here's what I think we should do or here's how this is going to work or whatever it is. They're sending me videos of feedback, which is super awesome because I get to see it exactly as they see it. So if you don't have time to train or you don't know how you're doing, how to do something, or you want to get someone to do something that you don't know how to do, check out vasmadeeasy.com which is where we provide training for you to give to your VAs, to your OFS, really, and then let them go through the training, and then you start the process of what's the plan? What's the modifications? How does this fit in our business? You give them feedback, they do the initial implementation, you give them more feedback, you work through the process and get it implemented correctly.
