EP410: Your Amazon FBA units are reserved and pending transshipment while Q4 demand hits. How operators free the cash.
8 Oct 2026 · 4 min
Neil Twa walks through a cash-flow trap for Amazon FBA sellers: units stuck as reserved or pending transshipment that won't sell. His arts-and-crafts brand had 968 reserved units but only 420 fulfillable. He shares a three-step fix: keep reserved under 50% of inventory, force reviews of transshipments stuck over seven days, and pause ads on SKUs with zero stock.

This is the High Voltage Business Builders Podcast. Daily intelligence for operators building brands that last on Amazon, TikTok Shop, Shopify, Walmart, and every channel where demand gets captured. No theory, no gurus, just what's working right now from operators who are in the trenches every single day. Strategy, tactics, real numbers, real mistakes, transparency, everything built with the end in mind, the exit. I'm Neil Twa. Let's get into it. Look, your inventory isn't just sitting there. I'll close with the Voltage 3, today's challenge. The units per day number that says reorder now, the SKU already heading into a markdown, and the cash you keep by waiting on the next inbound. But before I unlock today's Voltage 3 insights, let's look at why this trap hits so hard right now. I was reviewing our internal data this morning. Here is what jumped out. We have a brand in arts and crafts we own. Look at the numbers. About 968 units are reserved. Nearly 950 are pending transshipment. Fulfillable inventory? Only about 420. That's a massive gap. The units are technically in the system. They're not available to fulfill. That's a cash trap. Most operators see in transit and wait. That's wrong. When Q4 demand hits, you need units on shelves, not in trucks. We watched a brand in home and kitchen we own ramp ad spend from $135.01 in August to $2,052.15 in September. They had the sales, but the inventory flow was the bottleneck. If your cash is locked in pending status, you cannot scale profitably. You're just guessing. You need to free the cash to hit your Q4 targets. I want to show you what this looks like in real time. Look at a brand in arts and crafts we own. The Hero SKUs show roughly 968 reserved units and about 950 pending transshipment, but only about 420 are actually fulfillable. That's the trap. The units are technically sold, but they are stuck between fulfillment centers. They're not available for the next click. You lose rank. You lose the Buy Box. I've seen operators think they are winning because they see the revenue spike. They're losing in slow motion. The cash is not in the bank. It's stuck in Amazon's logistics network. Contrast that with a brand in home and kitchen we own. They ramped ad spend from $135 in August to $2,052 in September. That's disciplined launch spend. It's not hope. It's flow. Operators manage the flow. Gamblers manage the hope. That's the difference. If you want the CEO-operator blueprint behind the 316,284 units we moved this year, join me live on October 6th at 11 AM Eastern. I'll show the 5 steps we use to sell more than $100 million on Amazon. Free seat at voltage dm.com/ai-workshop. This is the Voltage 3. Number 1, check your reserved versus fulfillable counts daily. Don't look at the top-line number. Look at the split. If Reserved is above 50%, you have a cash trap. You will know it worked when you see the gap shrink to under 20%. Number 2: Force a transshipment review. If Pending Transshipment is stuck over 7 days, escalate it. Contact Seller Support with the specific PO numbers. Don't wait. You will know it worked when your pending units turn into fulfillable within 48 hours. Number 3, pause ad spend on SKUs with zero fulfillable stock. You cannot sell what you cannot ship. It's that simple. You will know it worked when your ad spend stops burning cash on unfulfillable units. Complete all 3 before the next daily episode. If any of this hit close to home, get The Voltage 3: Seller to CEO. Profit, growth, freedom, exit.
