Foreign. Welcome to the $100 MBA Show, a business workout for your brain every single day with our daily 10 minute business lessons for the real world. I'm your host, your coach, your teacher Omar Zenholm. I'm also the co founder of Webinar Ninja, an independent software company I started with my co founder back in 2014 and today's episode is a guest teacher episode. On our guest teacher episodes I bring on an expert to teach their area of expertise. Today's guest teacher is Susan Drumm and she'll be teaching you how to develop your leadership with the Enneagram. The Enneagram system is a great system of personality typing that helps describe the patterns in how people interpret the world and in this case those people are your team members. What makes Enneagram different is that it's simple and easy to understand and remember the different personality types opposed to something like the COBE system or Myers Briggs. These types of tests can really, really help you develop your team and become a better leader so you know how to treat people and work with them in the way that suits them the best so you can get the most out of them. Most high level business coaches will tell you this is essential in your hiring. This is why we brought in Susan to teach you this lesson. She's a CEO, advisor and leadership coach and she's going to show you the why and the how of using this system. This is going to be incredibly helpful. So listen up and take notes if you can. So let's get into it. Let's get down to business.

She's worked with large corporations like Viacom, kpmg, Oracle and more, and she's here today to show you how to apply this system in your own business. I'm going to let Susan take over, but I'll be back to wrap up today's episode. But for now, take it away.
Susan, Ever wonder why certain people can just get under your skin at work? Or maybe you feel like you aren't having the right conversations in your team meetings? More than likely, your team is composed of people with many different Enneagram types. The Enneagram is a powerful model to help you understand your own leadership style and the style of those you work with. In this session, I'll first explain what the Enneagram is and how it applies to leadership and business. I'll then give insights on how the Enneagram can help you better understand yourself and the motivations and working styles of your colleagues. Then I'll share why this tool is far more powerful than traditional tools such as DISC or Myers Briggs for leadership growth and how it's particularly impactful in unlocking team performance. Finally, I'll share the best assessment tools and a resource site for you to learn how to apply the Enneagram to things like how to give effective feedback to those of different types, some do's and don'ts, how to delegate to different types, or how to resolve conflict, even how to be more influential and persuasive based on your type of so my firm, Meritage Leadership has been at the forefront of applying the model of the Enneagram to help executives get clarity on these types of questions that I started with and help them shift to a higher level of performance. My team and I have created a resource site filled with tools to help you apply the wisdom of the Enneagram in your working relationships. But let's first start with what is the Enneagram? So the word Enneagram derives from the Greek words ennea, which means nine, and gram which means something written or drawn, and it refers to a nine pointed figure inscribed in a circle. There are nine different primary types, nine different leadership styles. No one owns the Enneagram and that's one of the reasons I love it, but some would say it's a sacred symbol that is even referenced way the back in Homer's the Odyssey. I'm going to describe the nine types, but I'm not going to go into too much detail. I'm just going to list what they are. You can find more description of all of the nine types@eertools.com Here they are. Type one is the principled reformer. Type two is the strategic supporter. Type three is the productive performer. Type four is the authentic creative. Type five is the analytical specialist. Type six is the skeptical troubleshooter. Type seven is the enthusiastic visionary. Type eight is the powerful challenger. Type nine is the modest mediator. So if you don't know your type, you can go to enneagramaplied.com and find the link to our favorite assessment tool. And by the way, how you spell the Enneagram is E N N E A G R A m and then applied.com often people misspell enneagram so important to spell that out. So why does the Enneagram matter? Well, individuals working in every industry and at all levels of an organization can benefit from having a growth mindset. Even if you're at the top of your field, there's room to grow, and especially when it comes to the key success factor of emotional intelligence. If we focus on continually learning to be more aware of our internal experience and what happens in our interactions with others, we can be more effective and more successful in the things we do and frankly then more happy and satisfied in our life and work. So why is it the most powerful tool? So I'm passionate about the Enneagram and its power to unlock leadership potential. And I've been working with this tool for almost eight years and it's been just transformative for teams and senior leaders alike. The complexity and depth are far greater than, let's say, similar tools that I mentioned before like Myers, Briggs or Disc. And it's more impactful in team settings than anything I've worked with for, I would say over 20 years now that I've been specializing in leadership development. And the reason is Enneagram gets to core motivations. What drives you where other tools are just generally looking at the surface level of behavior, so getting to the level of motivations. The behaviors can look very different from person to person, but we may be driven by the same things. So you can think about it as like an iceberg and above the surface are things we can see which are the behaviors. But deep below the surface, the heart of the iceberg are the core motivators, which we don't always know, but we might surmise from behaviors. When you get to the level of motivation, the opportunity for leadership transformation is much greater. And the Enneagram specifically provides a map for your individualized growth path, which I found is unlike any of the other tools out there. It's also really great in team sessions. So let me give you an example. For instance, with Myers Briggs, I can't remember all the acronyms. There are 16 different ones, much less what my team members are like. You're an int, and so how do I relate to you? And oh, you're an entj, so how do I give you feedback? I've just found in working with teams that it's much harder for leaders to really apply that in their team setting and how they can better interact with each other. But the Enneagram is much different. It has very memorable archetypes. There are nine, but it also has the granularity because each type has three subtypes. But you only need to remember the main type when working with others. So how does it help you grow your leadership? The Enneagram diagram itself can serve as a powerful growth map by providing a customized and very meaningful paths of development for each personality type. How does it do that? So each type is connected to four other types of There are two on either side of the diagram referred to as your wing points and two arrow line points that are connected to the main type through these internal arrow lines or the diagram. So these four types offer very specific development stretches. The wing points provide more gentle development steps and the arrow line provide more radical development movements to really create sustainable shifts. You want to work on the arrow line directed towards your Enneagram type first and then integrate the arrow line that points away from it next. When you look at the diagram, you'll see and you can see the diagram on the website that I mentioned, eertools.com in each case, the healthy qualities associated with these four types suggest actionable growth tips to take to achieve more balance and and wholeness. Let me give you an example. My type is the enthusiastic visionary type 7. So my wing styles are the numbers on either side of me. Type 6, which is the troubleshooter and type 8, which is the powerful challenger. So what I can learn from type 6, the Troubleshooter is really to learn to face what's negative, to learn to look for potential pitfalls. I would say my natural type is highly optimistic and always looking at what could go right. And I need the type 6 to help balance that out and help also look at what could potentially go wrong. So there's a lot I can learn from that, and it'd be great to have a type 6 on my team. Same with the type 8, the powerful challenger. They're really good at driving towards action. And so what I can learn from the type 8 is having fewer ideas and more action. So As a type 7, I'm always thinking about brainstorming new ways to do things, and I'm one of the best brainstorming partners. However, how do I actually put that into action? And the type 8 is really good at that. So the more I can learn from the type 8 in that way, the better. So that's about the wing styles. My two arrow lines are Type five, the Analytical Specialist, and Type one, the Productive Reformer. Here are some examples of how I can grow with this in mind. Type 5 is very good about going inward and really going deeper into a subject. So they're very good about spending more time alone. And one of the things that a lot of type 7s can learn from type 5 is this ability to spend more time alone and even meditate, which I learned to develop over time. Now a meditation practice as a result of that. Similarly with type 1, the productive reformer, they're very good at creating structured paths to quality outcomes and not just kind of winging it that sometimes a type 7 can do. So I can learn to be more structured with the type 1. Again, this is just some examples of some of the path of growth for type 7 and some ways I can learn from these types. There's much more to your growth path as a different type would be a different set of wing and arrow styles. So if you're intrigued about the Enneagram and you want to learn more, go to enneagramaplied.com again, that's e n n e a g r-a m a p p L-I-E-D.com and check out the resources there to take an Enneagram assessment if you haven't already. And if you know your Enneagram type, you're going to find links to Enneagram tools that specifically help you apply it for things like how to give feedback, how to delegate, how to resolve conflict, how to be more influential. So let me recap. The Enneagram is unique in that it gets to underneath behavior, to core motivations. The Enneagram symbol itself is a map for each type to grow and develop. It just doesn't say what you are, but also where you can develop yourself. Once you know what you are, it's particularly effective in a team setting. It's easily memorable. It helps you better understand why people do the things that they do and how you might shift your communication to promote better collaboration. For easy to follow guides on this, go to eertools.com and your growth paths are your wing styles and airlines. And the interesting thing is these types might also be the types of people that can trigger you the most, but you have the most to learn from. So just to summarize, once you delve into this tool, you'll see it's much deeper than it appears at first glance. We all have blind spots and places to grow, and the way I like to think of it is the Enneagram is a map that helps you uncover the treasure within you and really rise in your leadership effectiveness. I hope you enjoyed this overview of the Enneagram and back to Omar Want.

To wrap up Teddy's lesson the more you know about your team. Whether you have a team of 2, 3, 4 or 40 or 400, the better you and your managers can get the most out of them. You'll know how to approach different situations. You'll know how to course correct and how to give feedback. You also know how to put people into groups that make sense and complement each other. We did a similar test in our team retreat at Webinar Ninja, and not only was it helpful for us as managers, but for all the teammates involved. They got to learn a little bit more about the people they work with and are a little bit more in tuned and sensitive to how they should communicate with one another. What works, what doesn't. Best of all, this doesn't take too long. This could be done in a workshop with your whole team in less than an hour, and the benefits will last for as long as they're part of your team and even beyond. They'll learn something about themselves that they probably didn't know before. Thanks so much for listening to the $100 MBA show. Don't forget to visit Executive if you want to learn more about today's lesson and how to apply it in your business. Before I go, I want to leave you with this Any investment you make in your team is an investment in your product, your bottom line, and your ability to compete better with the competition. The only difference between you and the competition is the people involved. In a lot of ways, businesses like sports, the better team wins. So any investment you make in your team is never wasted. It's only going to help you in the long term. Thanks so much for listening and I'll check you in tomorrow's episode. I'll see you then. Take care.
