In today's episode, you will learn how to get the most from your team. Many business owners wonder, are all my employees or all my team members doing the best they can? Am I maximizing the people I have? Do I need to hire more people? Are my teammates bored? Maybe they're not challenged? Are there some talents out there in my team that are not being used well? In today's episode, I'm going to give you a strategy, something that you can do with a paper and pen to get more ahead of your team, to actually accomplish more. Get more business, get more customers, more revenue. Keep your customers happy using the resources you already have. No need to hire, no need to spend more money on payroll. What I found in my experience is that most teams are underutilized. They're not actually working at their full potential. Most of them are actually Maybe even twiddling their thumbs here and there because they don't have enough to do. The good news is, is that there's a way around this and you don't need to give them busy work. You can give them things that actually get them excited and happy to show up to work every day. I got a lot to share, so let's get into it. Let's get down to business.
ADP knows anything can change the world of work. Like what if a blocked shipping port caused a worldwide coffee shortage? Suddenly, businesses are scrambling to manage an increasingly drowsy workforce. Productivity slips 20% just due to the extended time it takes to conduct a job interview while yawning. Anything can change the world of work. From HR to payroll, ADP helps businesses take on the next anything. ADP always designing for people.
So you've already hired some team members. You have people that are working for you. These people have skills, they have ambitions, they have interests, they have abilities beyond the abilities or skills you hired them for. Just because you hired somebody to do one thing doesn't mean they can't do something else. Because at the end of the day, that's the mission of the whole team. So it's really good just to start out with that mind shift. Hey, if you have somebody that's doing a job, let's say for example, they're doing customer support or they're editing videos. That's why you hired them. That's their position. It doesn't mean they can't do something else. Positions and job titles can change. They can morph, they can adapt. It's your company. You could do what you want. And as long as you have buy in from the team member where you're just like, hey, I would love for you to take on some more responsibilities to take on this new project. Let me give you an example. About six months ago, we hired our community manager at Webinar Ninja to run our private community called Ninja Town. This is like a private forum and community area where people can ask questions, they can share best practices, they can ask for feedback from one another. Everybody who's a member of Webinar Ninja has access to it. We needed somebody to run that community. So we hired Jenny and she became the community manager. As she started to get traction and learn about the product and what we do and understand our users, we started to ask her to expand her role a little bit. Because once she's gotten used to what she had to do and she's kind of built the foundation and built out the community Things got kind of easy for her, and she has some time on her hands and she was really willing to kind of take on new challenges, which we love, and that's why we hired her. So she then took on a new task. And I'll tell you how we came up with this task in a moment. But now she does onboarding calls. She's the onboarding specialist, and she takes care of customer success. So some of our new members, when they come on board, they sign up, they have the opportunity to schedule a call with Jenny and she walks them through creating their first webinar. Now, the reason why we felt that Jenny could do this job is because she got to know the customers. She really knew who they were and their challenges, so she can communicate with them. She was also co hosting our member webinars with me because she's part of the community. She's a community manager, and she was really starting to get really good on camera and doing presentations. So then she took on this new task. Now, from a company level, just by Jenny doing this task, it helped us reduce churn. It helped customers get an extra value add, increase the level of success of all our customers that took part of these onboarding calls. So there's a lot of benefits our company got because we thought a little bit bigger. We thought, okay, what else Jenny can do now that she has these newfound skills that we trained her on? By the way, when Jenny joined, she didn't have these skills yet, or maybe those skills weren't 100% polished yet. But now she feels super confident and she's able to do these onboarding calls well. She had great success with these onboarding calls. The community loves her. She's getting rave reviews. I was watching some of these calls and she's really great on camera. Her presentation skills are fantastic. She's confident, she's well spoken. And in our marketing meetings, we started to brainstorm the idea of relaunching our YouTube channel for webinar Ninja. We want to refresh our branding, want to put on some new videos, and we really want to add great content to YouTube to represent our business. But I'm swamped. I can't create these videos consistently. I'm running this podcast, I'm doing other things in the business. I just didn't have the time. But Jenny volunteered and said, hey, I'd love to try to do this. And we said, hey, why not? So we piloted a program where it's saying, hey, let's just start with one video and let's go through the whole process and see how it goes. So again, she's taking on new responsibilities now. She's the face of our YouTube channel with our first video, and she's becoming more than what we just hired her for. Now, I want to take time to give this example, because I want to show you how doable this is. And this is why when you hire somebody, you don't only look for what they can do now, but what potential they have. Do they have the potential to be trained? And most people can be trained. For example, we have Cindy, who's in our marketing team, and she was creating great images and graphics for our social media and editing some really cool videos for our pages and to market our webinars. And when we thought about relaunching this YouTube channel, I thought, hey, Cindy, I need somebody to take care of this project, this whole YouTube launch. There's this great course that I found on Udemy that's all about how to do that. How about I buy you that course? You take the course. You take a deep dive on everything. YouTube and SEO for YouTube and all the best practices before we start this launch. And she did just that. She took it seriously. She took the course, she learned a ton of, and now she's implementing it. No, she was not a YouTube channel expert beforehand, but she's on her way to become one because I gave her the resources to do so and talk about or turn on an investment. That course cost me less than 50 bucks. I gave Cindy some time to do it. She reported back with what she learned and the summary of the course and how she's going to influence some of these things to our YouTube channel. This is exciting, not just for me, but for her. She's growing, she's learning, and she's expanding her skill set. And not just doing the same thing every day. Day. We're giving people on our team new challenges, and that's your job. So the best way to start with this is with a paper and pen and list everything you can think of that you want to do for your business. Maybe you want to start a podcast. Maybe you want to start a YouTube channel like we did, or relaunch one. Maybe you think your blog needs help or you need SEO help for your website. Maybe you want to start running ads on Facebook or Instagram. Just list all the things you wish you could do, but you just can't do them now. And what I like to do is rank them. So rank them in terms of impact. Which one of these things will have the most impact on your Business and its growth. And I emphasize growth because the more revenue you make from these actions, the more money you're going to have to be able to expand your team and make more hires if you need it, or to reinvest in your business with advertising or marketing or any other things that will contribute to growth. So you're going to rank these things you want to do for your business by impact. Which one of these are going to get you the most customers and the most revenue? What about the second one, the third one, the fourth one? You're going to start with the top three, and you're going to take each one and ask yourself, what do you need to know to be able to do this thing if it's running ads? Well, maybe they need to learn how to run ads on Facebook, whatever platform it is. How does one learn that? Is there a course out there? Sure there is. What kind of skills do you need to be able to do this? If you knew the knowledge, you have to assume that the knowledge of this action, like running Facebook ads, is already installed in this person. But what skills would lend themselves to this type of action? So if it's running ads, they gotta be analytical, they gotta be patient, they gotta be a pretty good project manager, all that kind of stuff. So again, what do they need to learn? What kind of skills or kind of traits this person has? And the third thing is, what are some of the supporting elements of this task that could be fulfilled by other people on the team? So, for example, with the Facebook ad example, they can run the ads, but they probably need some help from somebody that can write good copy for these ads. So is there somebody on the team that can write copy or learn how to write copy that can contribute to this project so they don't have to do it themselves? Or maybe graphics, or maybe they can learn the graphics and create some great ads in canva? There's a lot of templates out there on Canva. You get the point. So you have three questions you have to answer for each project. What are the things they have to learn? How can I find a course or something to teach them? Two, what are the innate kind of skills or traits that person should have that will make this job easier for them? And number three, what are other resources in the company, people I have that can help contribute to accomplishing this project or this goal by writing these things down and just looking at objectively, don't worry about your team right now, but just kind of look at objectively as if you're coming in as A consultant for your business. You can easily flesh out three big projects that can be done with your existing team. Even if you have a small team, like a team of three people, People can learn things, they can be trained, like I mentioned, and it's just going to take a little bit more because all three people are probably doing other things. But just understand, you could take one project at a time. And remember, go with the one with the most impact because that will get you the most return on investment.

So wrap up today's lesson. How to get more from your team. I got a couple more tips that I really want to pass on. One of the things that we do in our team, we use a tool called Basecamp. It's like a project management tool, but you could do this with any tool. At the end of the day, each person's working day, everybody on our team, they do a check in where basically they just say, hey, this is what I worked on today. And every position, every person has different things. Obviously, if they're in support, they're going to talk about how many support tickets they did or how many support articles they created, things like that. Now, the reason why these are helpful for you as the manager, as the founder, as the leader, is that you understand what workload they're dealing with every single day, how long it's taking them to do something, how long it takes them to complete something or accomplish a goal. But it also gives you a gauge if, hey, maybe this person needs to be challenged a little bit or given a new project. This is a very nice, asynchronous way for you to kind of check in with everybody on your team and see, hey, I know what's on their plate and when's a good time to start introducing something to them. Number two, I mentioned this before, but it's important to have buy in, have a conversation with somebody that you want to get involved in a new project and ask them, hey, this is why I'm talking to you. This is why I chose you to do this project. Are you down? Are you with me? Is this exciting? And flat out say, do you have the bandwidth? Do you Think you can fit this in with your schedule? And if they say yes, awesome. But if they say no, it's not the end of the conversation. Ask them how much of this project, even if it maybe took longer, instead of getting this done in two weeks, maybe it'll take a month if your bandwidth is low. People need to be challenged. Okay. And you know your team members best. But I always like to challenge my team members because I want to see them grow. Because I know that when they're challenged and they are learning something new, that's when work is exciting. I know this because I was a teacher for 13 years, and I knew that every day I walked into the door, and if I'm learning something new and a new challenge came up, it was exciting. I looked forward to work. But when things were boring and mundane and I did the same thing day in and day out, I was distracted and I'd find other things to do, like hop on Facebook or chat with my colleagues or go up and get another coffee or whatever it is. And by the way, if they do something consistently for a long time and there's no new challenges, it becomes too easy. It becomes mundane. Your job as a leader is to not only help them do well in the job, but to help them grow as a professional. And they only can grow when they're challenged. Well, there you have it, guys. Before I go, I want to leave you with this One of the reasons why I became an entrepreneur is because I knew that if I wanted to create something great, something beyond myself, it's going to take more than just me. I need a team. One of the joys of being an entrepreneur is working in a team. I love working in a team. This is why I love playing basketball, because it's a team sport and it's funner when you play together and there's that chemistry. If things are getting boring in your business or mundane or kind of like it's hard to get up in the morning, start something new in terms of a project in your business to grow. Start that YouTube channel or podcast or revive your marketing strategy. Get your team involved. It's funner when you have people together working on a common goal. Plus, your job as the owner of the business, as the leader, is to empower other people to make things happen. You don't need to do the work. Your job is to lead, is to suggest, to manage the conversation and let them surprise you with the results. Thanks so much for listening and I'll check you on Monday's episode. I'll see you then. Take care.
