One Box at a Time - How To Build A Successful Subscription Box Business

In this live interview, host Susan talks with Sarah Williams, founder of Launch Your Box, about how she turned a small brick‑and‑mortar gift shop into a multi‑million‑dollar subscription‑box business. Sarah recounts her origin story—starting with no online presence, launching a "worst" first box that sold 44 subscriptions, and then scaling to over 3,000 monthly subscribers with a 96% month‑to‑month retention rate. She explains the operational challenges she faced (website development, payment processing, shipping logistics, inventory management) and how recurring revenue now covers 75% of her annual revenue, giving her financial freedom and the ability to hire staff, expand warehouse space, and take strategic risks. Sarah also promotes her upcoming book, One Box at a Time, which blends her personal journey with step‑by‑step action items, case studies from students, and mindset advice. The conversation highlights a free 4‑part subscription‑box marketing masterclass bundled with pre‑orders, details the pre‑order deadline (Nov 14), limited print run (3,500 copies), and the value of the masterclass for both existing and aspiring subscription‑box owners. Throughout, the tone is conversational and enthusiastic, with Sarah emphasizing perseverance, the importance of recurring revenue, and the mental hurdles (self‑doubt, fear of showing up) she overcame.
Chapters
Hello, I am excited to be here. This is actually Sarah. Don't faint, this is my first time live this year.
Oh my gosh, it's October. What are you doing?
I almost made it the whole year without doing it. But listen, you guys, I am here with my good friend Sarah Williams. She is the founder of Launch Your Box. If you don't know her, you're going to learn all about her today. And so what I want to share with you is that she teaches people like us how to build an amazing subscription box business, like a really profitable recurring revenue subscription box business. And that's really important to everyone here who is an e-commerce store owner, because what I'm here to share with you is that you have everything you need to start a box. Yeah, you just don't have the box, right, Sarah?
Yeah, like everything you're doing as an e-commerce shop owner is setting you up to really launch a subscription box effortlessly. Because what, what happens with people that come into my world, a lot of times they don't have a business and they're starting a business from scratch. They have to build a website, they have to figure out how to source and buy products, they have to price things like You already established that in your e-commerce business. Now, how do we translate that to a subscription box to really generate recurring revenue? Because recurring revenue for a product-based business is a game changer.
Yeah, I agree. It's a game changer. And the most important thing is you have a pool of buyers already, and we know that your best prospects for another sale are are the customers that you have already. So it's really a great, it's a great add-on to an e-commerce business. So let me know in the comments if you have thought of starting a subscription box. I keep tripping over that word. Or if you already have one, I would love to know that. Let us know if you've thought about it because Sarah just wrote a book. I just wrote a book about subscription boxes. And so before we, before we talk about the book, because that's really exciting. Oh, there's Crystal. She already has a book. Wow. So before we talk about that, let's, let's talk a little bit about your journey. Like, how did you get from just a regular store owner to owning this amazing— how many subscribers do you have?
Over 3,000.
Over 3,000.
Yeah.
This amazing, profitable, multi-million dollar subscription box business. Let's talk about what was that? What did that journey look like?
Yeah. And I, I almost feel like your audience, Susan, is in much better shape than I was when I started my business because I didn't have an online presence when I started my subscription box business. I was a brick-and-mortar store. I had local foot traffic that were coming in and out of my local gift shop, and I needed to start this subscription box. I wanted to start this subscription box business, but I had to do it all online. The recurring payments, the shipping, all the things. So I wasn't even as in good of shape as most of your audiences because I didn't even have a website at that time. So what happened was I had a brick-and-mortar store, I had a gift shop, I personalized everything. And so that really, that was my niche. I did a lot of custom gifts, I did a lot of personalizations, a lot of monogramming, all of those things. And what I saw was this regular customer that was coming in, you know, I worked the register, I was the shipper. I mean, I didn't ship things, I was the maker, I was the monogrammer, I was the, I was the person that checked you out, I locked the door at night. Like, it, I was, it was me, that my business was me. And like so many of us when we start our business, right? But I kept seeing this customer come into my shop about once a month, and this is how the idea sparked for me. I would, um, show something on Facebook. I didn't even have Instagram at that time. I would show something on Facebook and people would love it, and they'd come by the shop and they would buy it. Like, that's how it worked. I didn't have an online shop. Well, I would have this regular customer that would come to my shop about once a month, and they'd be like, oh, I saw this cute thing on Facebook. And I was like, Oh, I'm sold out.
Yeah.
Oh, they're already gone. Oh, and I kept feeling bad because now this person's in front of me. They made a trip over to my little 600-square-foot shop to buy the one thing they saw on Facebook, and now I didn't have it. And I kept thinking, how could I create something for my best customers, those customers that came in every month to buy a gift for someone else or for themselves, and make sure that they got first dibs on it, they got the exclusive on it and really treat them like the VIP of my business. And so that's good—
treat them like the VIP of my business, right?
And that's how the subscription box was born. It was for my best customer. It was for that person that came in my shop and looked at— wanted to look at the new things every single month. And so I started the subscription box, and I didn't know how this was going to work. I didn't know logistics. I had never even shipped things before. Now I had to have a website. I had to figure out how to take payments online. I had to figure out how to ship stuff from my little 600-square-foot store. Like, it was a whole process that I had to figure out, but I had a great partner in, in with my web developer at the time. And, you know, we would get together once a year, and I had a website. It just, it basically said what my store hours were and where I was located. That was basically it. Website. Yeah, it was just that. And, um, he was like, uh, we were updating the website. He said, anything else I can do for you? And I just like blurted it out. Like, I didn't even think about it. I hadn't even thought through it. I said, I want to start a subscription box. And he was like, what? And, you know, back then, like 2017, people— subscription boxes were a thing. He's like, what? Tell me what you mean by that. Like, I want to send a box every month that would take— it would get their payment, would just collect every month. And, and I'm like, but I don't know how to make any of that work. And he goes, well, if you figure out what to put in this dang thing, I can figure out how to set it up on the website. That's no problem. I'm like, deal. So we got to work for 3 months. I curated boxes. I had the plan mapped out for like a year. And then I started with packaging. I started figuring figuring out how much it was going to cost to ship, the weight of things, while he was working on the tech things. 2 months later, I launched my subscription box. I call it the worst launch in the history of launches because I didn't even know what I was doing. I put like a white box and imposed my logo on top of it and said, hey, if you like my things, you're gonna like my subscription box. No sneak peek, no precursor to what would be in it, just that, hey, if you like shopping at my little shop, um, there— I'm gonna put a box together for you and it's gonna be really cute and there's gonna be something in there that's monogrammed. Because that's what people came to my shop for. And, um, and I sold 44. And I sold 44.
That was a great result, right?
Oh my gosh, I was so ecstatic. I had bought 50 of everything, and in my mind I always think worst case scenario, Susan. Like, okay, worst case scenario, I don't sell any of these things, and I'll save them, I'll sell them at Christmas. I can sell anything to anybody at Christmas. Like, I wasn't worried about it. So I bought 50 of everything and showed up with this terrible launch plan, lobbed a plain white box out there and said, hey, come buy my thing. That was basically it. 44 people said, sure, I'll try this. And that's how it started. That's how it started. And then as soon as I did the box reveal, I sold those other 6 boxes instantly. Now I had to build a waitlist because I had hundreds of people telling me they wanted to subscribe. I had no more. I already had the product for the next month on order. I bumped up to 75 pieces. I was like, I don't know, 75 is a lot. That's a lot of money. Like, I don't know. And so we sold out next month, and then I went to 100, and then it went to 150, and then I got to 300, and then it went to 600, and then we're in the thousands. And this is how it grew. And, um, now we're in a much we went to a 4,000 square foot brick and mortar store. COVID taught us a lot of lessons about brick and mortar stores. Now we're in a 7,500 square foot warehouse where our primary 75% of our revenue comes from our subscriptions every single month. And when 75% of your— 75%. Wow. 75% of your annual 7-figure revenue is stable and recurring, heck of a business model.
Well, you have all your costs plus covered every month, everything good.
It doesn't matter if I show up and sell anything in any given day. Yeah, yeah.
And, and just think of, like, think of what's possible when you have that much of your revenue that's already like this.
I know it's gonna hit my bank account on the 1st of next month.
That's the word I want.
Next time. And if I want to show up and sell my new line of cardigans or my new line of flannels, I can do that. But if I don't want to, I don't have to.
I don't have to. Yeah. Well, why wouldn't you? That's what I want to know. I would. I know you very well. But I can, I can kind of attest to this because I remember when I met you, it was January 2019, and you had 200 and some subscribers. And so every year this thing has grown, yeah, like, like in big chunks.
Yeah.
And it's made so much possible for you, like the warehouse. Yeah. Right now and all those jobs you're providing. And like, just all of it is so darn good. And, and I know that that can be done confidently when you have recurring revenue, right?
Because you don't worry about that $5,000 rent that I have, or the 15 people I have on payroll, or, you know, anything. Building this new office at my home, like, so I a quiet space to work that's not in the warehouse. You know, there's so many things that have been made possible by the stability of what that recurring revenue has done, but also by the stability in the growth. Like, there were times, if you look at 2018, '19, '20, um, big massive growth. Okay, so much growth I couldn't handle most of it most of the time. Like, I'm running around like a crazy person. Like, you knew me back then, you know how stressed out I was all the time. And then there's times like '21, '22, '23 where it's like, okay, we're having some growth, it's really slow growth, but we're maintaining and we're retaining our subscribers. I have a 96% retention rate month to month on this subscription box. That means 96% of all those people love their box and they're staying from month to month. So we're maintaining that revenue and we're slowly growing here and we take dips here and there, but we're like, all right, like we've taken a dip over the last couple months, you know, about down about 100 subscribers. But you know what? I know what to do. I just gotta get my eyes back focused on it and get it back up there. I know what to do because what we do to build this business is a rinse and repeat. We just keep going. We just rinse and repeat. We need a launch, we need visibility, we need new traffic. That's all it is. And then we have new subscribers. And you know what? My box is so good, even people that cancel come back over and over and over again.
So you don't have to sell me because I know It's so— it's really good. And I want everyone who's listening who's an e-commerce store owner already just to like, just let this seed sit in your mind, because I think this is something that pretty much any store owner can do. And, and I want you to, um, maybe get a taste of it by talking and, and trying Sarah's new book. Do you want to talk about that book?
I would love to talk about my pretty, pretty— look how pretty this book is!
Quite pretty.
So pretty.
Talk about what is this book about? What do people, what will people find in the, in the—
This book is a great like combination of my journey. As I was kind of very quickly explaining to you as how I built my business, literally one box at a time, I built this business. And so we're walking through my journey in this book as becoming this solo entrepreneur to this multimillion dollar subscription box business owner. And so you're gonna, you're gonna hear my story. You're going to hear the fear that I had going live the very first time and how I had to commit to myself to showing up. You're going to hear the logistics. You're going to understand that every chapter I'm talking about my journey and how it relates to that chapter. And then I'm giving you the action steps I took to get to the next step. So you're going to get how Sarah did it. And then here's what you need to do.
Right.
Very clearly laid out. And the other thing that's really important to me Um, Susan, just like you, I have tons of students that have just rinsed and repeated what I've done. And so every chapter has some of my students' story so that you can hear from people in different industries or that started in a different way or have different things. Um, so I work those into each chapter with that talking point.
Yeah, so people get a chance to see how someone took the strategies and make them their own. Yes, their kind of business. So it really eliminates anyone who's thinking, well, that won't work for me, because it's the strategy that's important.
You don't have to sell monograms to the— for this to relate to you. I've got one that has—
it might be hard.
I've got somebody in this book that has a digital subscription selling printables, making $20,000 a month in recurring revenue from a digital thing. She makes a file and emails it to people. I've got the guinea pig box. I've got the Library Book Club box. I've got so many different stories in here that you should be able to relate your product to one of these stories. And when you can do that, you might not relate it to what I do and what I sell or what I put in my box, but when you can see yourself in one of these stories, like, your mind starts to expand and you can get really inspired by someone else's journey. Because I don't want you to look at my journey and my place right now, right? You look at me I got 3,000 boxes, like, and Sarah— no, I'm gonna do that. But did you hear me say I started with 44?
Yes.
Like, I started with 44, and I was thrilled. And you know what, Susan, you know this, but what your audience may not know is my goal was to have 100 subscribers. Like, that was my big goal.
That was your big huge goal?
That was my big huge goal, because you know what that meant for me? My big huge goal meant that my rent at my brick and mortar and my one employee's paycheck was paid for with 100, and all my— and my bills, my light, you know, my electricity and gas. Like, those things, 100 subscribers, the profit from those 100 boxes would pay for those things. And that meant anything else that I sold in the store was gravy. Yeah, it's cherry on top.
Yeah, and I hope eventually you got a paycheck for you too, right?
Yeah, I did. I did actually started giving myself a paycheck before I started the subscription. But for me, like, here's the thing about e-commerce owners: we have to show up and sell every day to make money, right? We— rent is due every day, the bills are due every day. We have to physically show up sell, drive traffic, like every single day, and it can get exhausting.
And order product before it's sold.
Yes, you've got to have that. You got— it's got to be coming in. It's got to be coming in. And when you have something like this where you're— I'm ordering product now for 2024, it's already sold. It's going in these boxes. I don't have the risk of buying, you know, 1,000 pieces of something and then only 200 selling, and then I'm stuck with 800 pieces. I've got to liquidate it. I'm out my cost. Like It's a whole thing. Everything that I'm buying for 75% of my business is already sold. So if I make a bad buy on that 25% of the business, it's a wash. It's, it's not a big deal because 75% of my business is in this box. And so when I'm making decisions, I make it based on that 75%. When I'm hiring someone, I make it based on that 75% because that's the stable part of my business. And that other 25, it goes like this. Everybody knows our sales go like this, and I could— I'm like down 5% this month. I don't like it on the 25% of the business, but it's reality. It's reality in this economy. It's reality in every day for an e-commerce store owner, right?
How much time— like, you know, sometimes we are— we have great momentum and it's easy to make progress, and other times we get, you know, life gets in the way and drop the ball sometimes. And I think that what you're saying is gives you some insurance against that.
It gives you some freedom, and that's one of the most important things. As when we start our businesses, we want freedoms in our life, right? This is why we're entrepreneurs. We, we first want financial freedom, probably first and foremost. We also want freedom to come and go as we please. I get to make my schedule. Yeah, I got to work a lot, but I get to decide when and how I'm going to work. Um, we want the freedom to make decisions, and we don't have people over our shoulder telling us what to do all day long. Like, there's certain freedoms that we have as entrepreneurs, and that's why we, we are an entrepreneur. We thrive on those freedoms. We build our business for those freedoms.
High priority to us.
Yes. And so when your revenue is stable because it's recurring, it gives you the freedom to— I don't have to show up and sell today if I don't want to. These are already sold. I've already got these customers.
I don't have to hustle so hard all the Yeah. Yeah. So tell me this. So this, the book One Box at a Time is great for somebody who wants to learn more about starting a subscription box.
Yeah.
I feel like it's probably also good for people who are on that path already, who are already started, have already started their journey.
Susan, I think this book is great for anyone interested in starting a subscription box. I think it's great for anyone that has started a subscription box. There is so many things in here you're gonna learn and be able to tweak about your business. I think it's great for any e-commerce business, there are so many strategies in here. Even if you don't have a subscription box, you know, I love marketing. Marketing is my thing. There are so many marketing tactics and strategies in this book that I use to build my business that you could use even if you didn't have a subscription box. We're talking logistics information there. We're talking— there's so many things that could help you streamline your business until you're ready to start a subscription box. Do I think everyone needs a subscription box? Absolutely I do. Yeah, but if you're not ready, there's so much in this book, right? The inspiration of just tackling the challenges, tackling the hard everyday crap that we go through mentally, especially as women. Like, good gosh, we are so hard on ourselves. There's so much of that you're going to learn from me, because if you've not met me before, I'm the feeler of this duo right here. I'm the feeler. And so you're going to— there's probably a lot of things I'm going to talk about in this book about my own journey that you're going to be like, that's me. Yeah, I'm either feeling that way right now or I have felt that way. And how did I break through those struggles? Because I'm going to tell you, I have struggled. This has not been an easy, just quick fix for me. I have struggled with my self-worth. I have struggled with my self-doubt every step of the way, including writing this book. I almost didn't finish this book because of all the self-doubt I had. Who am I to write a book? Who am I to be getting a book deal from this amazing publisher? Who am I? You know, like we tell ourselves that every other day, probably when we have to show up live or we have to make a thing or we have to put ourselves out there in some way in social media. We ask ourselves that a lot. We give ourselves a lot of that, yeah, all dialogue. And I talk about that in the book. So if you struggle with that, even if you don't have a subscription box, like, you need to read this book because I'm just like you in a lot of ways. And if you know me, you see me, you see me, you see me live all the time. You see me on my retail page selling flannels. You see me coaching on my business page. But I'm going to tell you, there was a long time that that was very, very hard for me and very uncomfortable for me. And there was a lot of doubt and a lot of— I was scared to show up. I was scared of what the internet was going to do to me. I was scared of how I was going to feel or be perceived. And there's a lot of that in this book as I'm telling you how I did this and why I did it. Why did I feel like I needed to show up in that way? And then how did I break through those internal voices in my head that kept telling me I wasn't worthy of it.
I have to say, though, for anyone who's thinking about this, is that you're probably one of the— have one of the best marketing brains, strategic marketing brains that I know. And so I think that if for no other reason, to get ideas, that's a good idea. Let's talk about, like, this book comes out November 14th.
It does. It's coming up very quickly. Um, and what we have going on right now— so we're in our pre-order campaign. Yeah. So that means everyone that pre-orders this book before November 14th, I have put together a juicy little bonus for you. Because here's what you may not know in the book selling world— I didn't know this— any book that you sell before your launch date counts as your first week of sales. Yeah. And so your first week of sales is what gets you on all of these great lists, New York Times bestseller, Wall Street Journal, all of that. We've already hit Amazon best-selling books in 5 different categories, which is fabulous. But because I want you not to wait till November 14th to buy the book, I put together a really great 4-part subscription box marketing masterclass. It is the first time that I've ever taught in this way. And even if you don't have a subscription box, class. Like, even if you're not there yet, you're thinking about it, so you want to get the book. I've got so many marketing tactics in this masterclass that you can use right now for your e-commerce business, right? It's, it's pre-recorded. Yeah, it's 5 videos. There's an intro and then there's the 4 parts, and you're going to have it for lifetime. Like, it is a $97 masterclass. So after, on, on November 14th, it goes away, and anyone that wants it at that point has to buy it. You're going to get it free with your pre-order, and you will have it for life. I'm going through your social media plan. So if you're struggling with social media right now, I'm going to give you a template. I'm going to go through examples. I'm going to tell you exactly what you need to be doing to build and grow your following and market your things. Okay, I'm gonna give it to you, all of it. I'm gonna give— I'm gonna show you how to do a proper unboxing. And if you don't have a subscription box at this point, you can do that with new arrivals. You can do that with anything that you're making or designing for your business. And then I'm going to show you how to take that and create an entire month's worth of content with it in lots of different ways. And that is really juicy. That's part 3. And then part 4, we're going to break down traffic because we need— Susan will tell you, we need traffic to make sales.
And so what happens until you traffic—
I go into organic and paid and what I use for my business, how I do organic traffic, how I do paid traffic, and how I use both of them together for my traffic plan. And so, um, you're going to get that 4-part series and you get it for life.
Like, yeah, so even if you haven't started yet, you'll have that.
Yeah, start your subscription box a year from now after you read the book and you start doing all things, you got it. If you start it next week, you got it. But here's the main thing why I pre-recorded it. I initially wanted to do it live, but it's November. Don't worry, November, it's gonna be November, and I didn't want you to have to show up live for me in November to get the masterclass.
Yeah, and also it'll be so clean and clear, and it'll just be there. They can go through it quickly. They can, you know how sometimes you turn up the speed, sometimes you can stop and rewatch pieces This is— I think it's a great way to do it.
Absolutely.
I'm just gonna share my screen, and there's lots of, um, lots of links to the pre-order page. So really, guys, you actually only have about 2 and a half weeks.
Don't worry, just do it now so you don't forget.
Yes. So I, I would say go ahead and do it. And the other thing is the limited print run, right? Like, you only have so many copies.
Yeah, they only printed 30 3,500 copies.
So if you want to make sure—
yeah, I mean, I have 50,000 people on my email list, so if y'all want to get the first edition, y'all better go over there and pre-order it because I don't even know how long the first run is gonna last.
Yeah, they haven't told you yet? No, it's, it's apparently top secret. But if you go— actually, Sarah, so I haven't used this for so long.
Here, I'll do it.
I got you.
I got you.
Share screen, you do it.
I got it.
So because, you know, let's go back to the, the comment that I haven't actually been live.
I'm, I'm, I'm live, but I'm really excited for you at the same time. Okay, so this is, this is the link that we have in the description, um, for you today, or in the chat, wherever we've got it for you. It's going to take you over to my box page right here, um, and basically you can learn a little bit more about the box. I mean, I just told you about about it. There's a little video from me. And here's the other cool thing on this page. I have so many amazing people that got the early edition of the book, went through it, and gave me some amazing reviews. So you're going to see that on this page. You're going to learn a little bit more about what's in the book. And also I've got my friend Susan here that gave me the best recommendation here. But here's where you're going to go buy it. So you can buy it on Amazon, Barnes Noble, bookshop.org. And this is— this would be great for like your audience, Susan, because I know so many of your audience are like makers and small business owners. Bookshop.org is all the little indie shops, so you can actually buy it from a little business while they're doing it.
That's it.
Yes.
So that's going to slow down their delivery at all, right? It's all going to be delivered all at the same time.
I believe so, yes. Um, so you can order it. You click on these, it'll take you directly to my book on that page. You check out. I want you to take your receipt. You have to come back here, okay? So when you click this, the great thing is it goes— it opens another tab, so you're not going to lose this tab. It opens another tab, so this would open Amazon. You could go purchase on Amazon, and then you come right back to this tab and you just fill in your information here. That registers you for the masterclass. The masterclass will be delivered, um, right after Thanksgiving, so you'll have it in your inbox. And again, you have that everywhere. So that's all you have to do— go order it, come back and put your receipt details in there. And then if you, um, feel called to share it, I would absolutely love for you to share it with your audience.
I think I know your group is probably very much like mine. So tight, such a tight-knit group, and we cheer for each other inside of our inner circle. We are always cheering for each other. So I'm going to turn that around and say, hey, if you know anyone who could really benefit from this, let them know. Yeah, because I see that we've sold some even just on this live. And so remember, there's only 3,500.
Yeah, there's only 3,500. And then I don't know. Like the book printing process takes a while. Yeah, I don't know how long it will take to reprint. And it's 232 pages of awesome.
That's easy peasy.
Yeah. And it's written in a way that the stories are more in the paragraph type and then the learning is more in the bulleted points because that way you can consume it, you can highlight it, you can write in it, you can come back. We've got doodles in here. And the other thing that I love is that at the end of each chapter, I created clear action steps for you. I'm a lot like Susan in that way. This was like your tech. Oh no, this is building an audience, the ways to grow your email list. So I like to give you a visual way to look at things so that you can kind of put the text and the learning into a visual format for your brain. But it's a great book.
I'm really proud of it. And just think about it. So the course, the free bonus course, which is a $97, that's, it'll be for sale by the time you get it. And it's coming right after Thanksgiving, which means as soon as you have your holiday orders shipped, you can read the book and do the course.
