A leader shares four practices for running a large business: make decisions at 20-80% data, not full certainty; move at a pace your team can follow; build a no-surprises culture where bad news flows up; measure results, not effort.

Today I thought we'd talk about the leader's mindset. It's really a set of 4 different practices that I find help me more than anything else to run a big business. First is data-driven. We want to make sure that the decisions we are making are based on the data that we have. So somewhere between having 80 to 20% of the data is where you want to be actioning. The second one is be on pace. You don't want to be too fast, you don't want to be too slow. If you're too fast, you're ahead of your team. The people probably aren't even behind you anymore. If you're too slow, you're holding folks back. The third one, no surprises. Make sure that you're sharing with people what At the same time, when people are giving you bad news, make sure you're not killing the messenger, because if you react negatively, people will quit giving you the bad news. And then the final one I think is the most important, and that is results matter. We will not be a best effort company. At the end of the day, the way that we win is that we make sure that we're putting points on the board. Whatever euphemism you like, results matter.
