Ep 6: How I Took My COACHES Offer and Turned It Evergreen

In this solo episode of Beyond Booked, Emma Naylor‑Weston walks listeners through a real‑world case study of converting a high‑touch, six‑month coaching program into an evergreen, scalable offering. She begins by diagnosing why the original design—packed with front‑loaded one‑to‑one calls, early group sessions, and a steep drop‑off in support after month three—could not sustain year‑round enrollment. Emma explains that the program’s delivery was built for open‑and‑close launch cycles, which caps revenue, creates artificial urgency, and forces the coach into a stressful start‑stop rhythm. To remedy this, she restructures the delivery without altering the core promise or content: (1) spreading monthly group coaching across the full six months, (2) inviting guest coaches to add momentum without increasing the primary coach’s calendar load, (3) shifting from monthly to bi‑weekly review calls for continuous feedback, and (4) adding a bonus one‑to‑one call near the program’s end to re‑engage clients, boost retention, and create upsell opportunities. Emma highlights the business impact of moving to a rolling enrollment model—steady recurring revenue, higher client retention, reduced burnout, and the ability to meet clients when they’re ready rather than when the coach is ready. She uses analogies (e.g., limited‑time luxury handbag sales) to illustrate the drawbacks of closed‑cart launches and repeatedly emphasizes that any coach can apply this evergreen framework by identifying and fixing the obvious structural blocks in their current offer.

Welcome back to Beyond Booked. Today I wanna talk you through a real example of how we took a program that was already working and made it scalable. Because in reality, most coaches, if they're looking to scale their business, don't actually need a new offer. They just need a better structure and one that actually supports evergreen. And that's when you can 10 times your income and serve clients all year round. This is actually a story about a coach that I hired. Someone who's genuinely amazing at what she does. But within our very first call together, I could see that this offer was not scalable. And I wanna break it down for you. So I joined her group program. As I said, she's an absolutely incredible coach. The content was solid. I know that she was gonna build an incredible community. The delivery that she'd already done so far was super high touch. She was thoughtful, so skilled, and she clearly got results for her clients and herself. On our first onboarding call, she explained what the program looked like. You get a few one-to-one calls, there's some group coaching calls, weekly calls for the first couple of months, and then I'll review your work when you submit it. And I was like, wow, this is packed. Like, this is amazing. And so I said to her, okay, great, the program's 6 months long. What happens and what does the support look like at month 3? And she said something like this, like, oh yeah, there's no more calls and you just get to like do reviews every week. Right? So I asked the question of, okay, are you actually thinking about going evergreen with one, with this one day? And she was like, yeah, I would absolutely love to go evergreen with this, but I don't know how. And I was able to see in that moment that the beginning of her offer was so front-loaded with value, and then it tapered off. And if the value tapers off, people's experience inside of your offer is also going to taper off. And so the fact that she wanted to turn her program evergreen but it felt so difficult for her, this was exactly why. Her current structure couldn't support the growth of her business. And this is super common. The offer works. The offer's actually incredible. She's an incredible coach. The clients are going to get the most amazing results, but the delivery is designed for open-close launches, not rolling enrollment, and also it doesn't really allow for people to renew that easily. And I'm going to talk about that later in the podcast. But essentially what this means is that you're stuck in the cycle of start-stop sales cycles. You cap your revenue based on the launch window and when you're actually open. You lose leads if they're not ready to move at the right time, and you carry way more pressure than necessary. Now, the way that I often compare this to is if you go down to any major city and you want to go to Chanel and buy a handbag, and you get there and they say, sorry, we're only open in December. The reality is someone who has $10,000 to $20,000 to $30,000 to spend on a handbag isn't going to wait 11 months to go in and buy a Chanel bag. They're going to have a look around and see Hermès next to them, see Gucci next to them, see YSL next to them. They're gonna go in there and spend their money. And that's exactly the same as open and closed launches, or just one-to-one group programs, right? It's not rolling. You're not able to actually bring in as many people because you have this closed capacity. Hey, I'm maxed out at one-to-one. Hey, the enrollment isn't open right now. When you can create a program that's evergreen, you are gonna 10 times your income so much quicker. So going back to this coach that I've just hired, and I absolutely love her and I'm still working with her, I told her, look, what you've built is amazing, but if you want to scale and serve clients all year round, we're gonna need to think how your offer is delivered. And suddenly it turned into me coaching her, and she absolutely loved this. So what her offer looked like when we first started speaking was multiple one-to-one calls packed in the first 3 months, right? Group calls were stacked really early. Reviews were front-loaded. There was minimal support in the back, and everything was tied into one singular launch, right? So there was a start date, there was a start date, and there was a finish date, and it was very, very clear. She was doing a lot and over-delivering, but the delivery model that she had chosen limited her income, limited her reach, and also limited her capacity. So we didn't want to change the promise, and we didn't want to change the content. We just wanted to restructure the delivery to make it evergreen ready. So what we did is we looked at what was working, where were the gaps, how was she gonna renew with people, and how did we make that look. So what we had a look at is the monthly group coaching calls. Before, they were just for the first 3 months. We spread those over the 6 months. We also decided to invite guest coaches to add a bit of momentum in there, but also to make sure that we weren't adding more calls to her or her co-coaches' calendar. And that's something that's really important for evergreen. We're building this offer to be scalable. We don't want to add loads of calls. Okay, at the beginning it was bi— it was monthly reviews and then bi-weekly reviews. So what we decided to do was do bi-weekly reviews throughout the whole time so that support was always available. Then what we also decided to do was add a bonus one-to-one near the end. Now you're probably asking Why do I want to have another one-to-one, one-to-one with them when I'm already sold into the offer, when they've already had a great experience? If you are running a program that has a start and an end date, people are automatically going to taper off and not have an opportunity to renew. Now, if you have a one-to-one call, you can use that as a reconnection, a re-engagement call, and get people to renew and upsell. Now, once we did all of these micro tweaks, she's now going to be able to sell this offer all year round without changing her core offer, without needing to launch every 8 to 12 weeks, without burning herself out and feeling like she's on this roller coaster of income coming in and coming out. And I really want to break down why this strategy of evergreen models can change and 10 times your income. Okay, you're basically removing the ceiling. With Evergreen, you're no longer limited to specific launches like 2 to 3 or 5 per year, right? People can join any time, which means more clients, more consistency, more money. You can really start to reclaim your time and energy because I don't know about you, but I absolutely despise an open and close launch, right? And for anyone who's listening who doesn't know what open and close launch is, open means, hey, we're gonna start enrolling people on this day and then it closes on this day. The program starts on this day and finishes on this day, right? Those are literally so exhausting and couldn't be less of my love language. My love language is evergreen business models that can scale with ease. So we're not gonna be living in this exhausting launch cycles anymore. You focus on delivery and sales, not nonstop chaos and craziness. Instead of needing to say, I need to sign 15, 20 people into this launch, you can say, actually, I can sign 3 or 4 people a month and I can start stacking that monthly recurring revenue. Again, that is one of my love languages. If your support is paced well, retention goes up. People are gonna stay. People are gonna wanna continue working inside of your world, right? And a smart backend is gonna allow you to upsell and can really like double the lifetime value of clients, right? So for example, that coach, we added that quick 1-to-1 30-minute call we are gonna see her retention go up. People are gonna feel the connection. They're gonna wanna stay in her space, right? And the final thing that I absolutely love about evergreen is you meet clients when they're ready, not when you're ready, right? No more waitlists or, hey, we're opening this time and this time. No more fake urgency. We are in a world right now of the online coaching space where people are not trusting. People are not trusting coaches, right? And so we need to build it and stop creating fake urgency as if something's going to run out, right? Building out your offer and turning it evergreen isn't about doing more. It's actually about making things so much easier for you and the business that you're creating so that you can sell all year round. You can have one core offer that's going to scale you to 6, multi-6, 7 figures. You don't need to be launching every 8 to 12 weeks. You get to spend time creating content serving your clients and doing the things that actually feel so aligned and great for you. So if you're at a stage of your business where you know that you want to start having an evergreen offer, if this is the first time you're even hearing about an evergreen offer and think, wow, could I do that in my business? Yes, you absolutely could. With the right structure, with the right support, with the right strategy, and the right program promise, Every single person in the online coaching space can turn their offer from an open and closed cart, a one-to-one offer, into an evergreen coaching program. It's just understanding what are the current blocks that are stopping you from actually being able to create it. And let me let you into a little secret: it's probably the things that are most obvious in front of you.
