I think people realize the value of running their business a little too late 🙄

Eric Siu explains why hands-off delegation backfires and shares what actually works: set a clear goal, find your biggest bottleneck, stay involved in calls and reviews, then codify the process before you step back. He learned this over 13 years building businesses.

I think people realize the value of running their business a little too late. My name is Eric Siu, and I spent the last decade rebuilding a marketing agency, hosting a marketing podcast, and launching software products along the way. Here's my take on this whole hire people and get out of their way thing. I've actually tried hiring operators and getting out of their way 4 times. It's a bold idea, but a bad one if executed poorly. And that's why I failed every single time. It ended up ruining the culture, hurt performance, and ultimately almost tanked the company. So look, if you want to actually grow your business and build something generational, here's how you get started with that. Number 1, set a clear goal for the business. Pick the number or outcome you want this year and make sure the entire team knows it. In fact, you want to overcommunicate that. Number 2, find the bottlenecks blocking that goal. Look at sales, marketing, product, whatever is slowing progress, and choose the one area that will make the biggest difference when fixed. Number 3, you want to join the calls, review the work, ask questions, and get the actual info that doesn't make it into reports. You can use Claude Code to build different agents that help you do this, that can step Study your call transcripts, look at your CRM and things like that. That way you can dig up quickly what the patterns are, jump in and fix those things, and then jump out and move on to other bottlenecks in your business. Number 4, turn your involvement into repeatable steps so your team can carry it forward and only delegate it once the mess is cleaned up. After all, you don't want them to clean up after you. I wish I had someone give me these lessons in year 1 of the business instead of having to wait 13 years to get there. But luckily you do. Follow because I share all of them.
