Lara Guevara of Move Supply Chain shares three negotiation tactics that have helped clients cut production costs by 25% and lower minimum orders by 60%. Most founders assume you have to be pushy to negotiate with suppliers or hire someone like us to do it for you. That's just not true. The truth is, great supplier negotiation is more about preparation and positioning than pressure. And if you understand just a few key tricks, you can land better prices, lower MOQs, and faster lead times without hiring a full-time sourcing expert or negotiation ninja. In fact, we've used these same 3 tricks to help our clients cut production costs by up to 25%, secure lower MOQ, and build stronger long-term relationships with their factories. And here's how you can do it too. We've negotiated with hundreds of suppliers across China, Vietnam, India, US, Europe, and these 3 strategies consistently work across categories like apparel, accessories, packaging, home goods, and even reformulated products. One of our clients was told MOQ is final. We asked the right questions, applied these tricks, and dropped the MOQ by 60% in 3 emails. Another client went from getting ghosted to securing factory priority by changing how they positioned themselves. Let's break it down, the 3 negotiation tricks you can steal from us. Trick number 1: Stop asking for discounts. Ask for drivers instead. Founders usually jump straight to, "Can you lower the price? Can you do a smaller MOQ?" But if you don't understand why those numbers are there in the first place, you're negotiating blind. Instead, ask what's driving the MOQ. Is it the raw materials? Is it the machine setup? Is it the colorway? And if we switch to a stock fabric or Longer lead time, could you lower the MOQ? Those kinds of questions. A client wanted a 2,000 MOQ, dropped to 1,000. We asked about the fabric rolls, learned that the MOQ was based on dyeing batches, and simply switched to a stock fabric. MOQ is cut in half, no tension, no hard negotiation. The supplier responded that if they can go with a specific common fabric, they can consolidate with another buyer and run 1,000 pieces. Trick number 2, position yourself as a brand worth betting on. Suppliers don't want risky clients. They want consistency, predictability, and growth. If your email sounds like, I'm starting a brand and I need a quote, you'll be ignored or overpriced. Instead, say, we're launching 3 SKUs this quarter and scaling to 5,000 units in Q4, or we're building vendor partnerships a 12-month view, or we're looking to place a trial order, but we're scaling aggressively, aggressively. We helped the brand get factory priority by presenting their 12-month growth plan and mentioning 2 planned launches. The supplier offered better terms, faster sampling, and a smaller MOQ just to get in early. Trick number 3: Build leverage before you ever ask for anything. Most founders negotiate after choosing a supplier. That's the mistake. Once you're emotionally and financially committed to one, you've already lost the leverage. Instead, run mass RFQs or requests for quotes with 3 to 5 suppliers per product. Build a mini matrix of pricing, lead times, MOQ, responsiveness. Let them know you're actively comparing options. And even if you already have a favorite, keep the game open until terms are locked. One of our clients was quoted $2.50 per unit from their preferred supplier. We brought in 3 more quotes ranging from $1.60 to $2.40 and sent the matrix back. The original supplier dropped to $1.75 instantly, and clients said they didn't even negotiate. They just showed the data and the price came down. Came down. Learn this or let us handle it. You can absolutely apply these negotiation tricks to yourself in the beginning, but as your brand grows, supplier relationships need more time, trust, and structured systems to manage. And when you're scaling fast, every slip, a missed opportunity, an overpayment, or a lead time delay carries a much bigger cost. That's when founders bring us in. So they can focus on growing the business while we handle the negotiations behind the scenes.
