Thinking about moving from China to Vietnam, India or Mexico. Here's what most brands don't realize. Yes, other countries have benefits. Lower tariffs, government incentives, near shoring in some cases. But here's the part people don't talk about. Vietnam still imports raw materials from China. Factories are at capacity, MOQs often higher and lead times is longer. India, strong textiles but slow development. Infrastructure still evolving and harder quality control. Mexico is close to the us. Low tariffs under usmca but labor and product cost are higher. Limited factory options in many categories so you escape tariffs but end up with higher cost, lower speed and more risk. I'm not saying don't diversify. I'm saying don't assume outside China is cheaper and easier. The winning move is in choosing a different country. It's building a system. China for what it does best and plus one more country where it gives you strategic advantage.
