Warehouse Costs Aren't Fixed! Here's How To Negotiate

Lara Guevara walks through five ways to cut costs in DTC warehouse operations: optimize pallet space, speed up picking, shrink packaging to lower dimensional weight charges, find hidden fees in your 3PL contract, and recover more from returns. She includes formulas and examples to turn unused storage into real savings.

Here's something I've learned after auditing over 50 DTC warehouses in the past year. Most founders think that warehouse costs are fixed. They're not. And what you're paying right now, your storage pick and pack Even returns probably has 10 to 30% in hidden savings. And the best part? You don't even have to change your 3 PL to unlock it. In this video, I'll walk you through the exact five projects we use at Move Supply Chain to help brands recover cash trapped inside their warehouse operations. And by the end, you'll know how to measure utilization, negotiate smarter, and turn what used to be a cost center into a margin multiplier. Let's start with reality check. Your 3PL invoice is not just a list of fees. It's a mirror of your operational inefficiencies. You're probably paying for packaging that inflates your shipping cost, and you're probably missing credits from returns that your vendor should refund. But because most TTC teams don't have a warehouse KPA dashboard, they just treat the total invoice as the cost of doing business. And in reality, warehousing isn't fixed cost. It's an optimization project waiting to happen. So let's start with the biggest money leak storage. Every pallet space you rent should work as hard as your best employee. The formula. You can calculate your warehouse utilization using the simple logic of utilization. Percent is equal to total carton store divided by pallets times max cartons per pallet. Here's an example from one of our audits. A brand had 200 pallets baseline, each capable of 60 cartons. But on the average, they were only 70% full. That's 8,000 cartons worth of empty space they were paying for. By re slotting their SKUs, removing dead stock, and reclassifying slow movers to class C velocity storage, they dropped to 140 pallets. At $25 per pallet per month. That that's $1500 per month saved, or 18k per year. You don't need a new 3PL. You just need to measure and optimize. One of our clients, a skincare brand, told me, lara, we've outgrown our warehouse. Turns out they had not. They were paying for air. 35% of their pallets were less than half full. We reclassified products into ABC Velocity moved slow SKUs up and doubled their utilization from 55% to 90%. They didn't move warehouses. They just stopped wasting cubic space. Now let's talk about fulfillment. Every second Your warehouse team walks between racks cost you money. If you're paying 2.2 per pick and they do 40,000 orders, that's 88k. Cutting it to 1.8 through better pick and path design or batch picking can save 16k right there. We once help a client redesign their pickup heat map so that top 20 SKUs were placed closer together. That one change shaved off 12% of walking time and you guessed it, lower labor fees from the 3pm Here are some tools to use Yogiwa or Shiphero for digital mapping WMS heat maps. Most three PLs can generate this and then an AI route simulation via OSA Commerce or Flexport Flow Flow let's go deeper into packaging. If you've never calculated your dim weight, here's what's happening. You're paying to ship air. Example box size is 18 by 14 by 10. Then the dim divisor is 139. That's a dim weight of 19 pounds. Even if your product only weighs 10 pounds, you're billed for 19. We redesigned packaging for one home decor clients and reduced shipping costs per order for from 18 to $15. That's $3 saved per order across 20k orders and that's 60k in annual savings. This one's my favorite because it's pure ROI. You don't need to threaten your 3 PL. You just need to audit your contract. Ask for these three things. 1. Storage and peak packs breakdowns 2. Minimums versus actual usage 3. Seasonal surcharges and hidden handling fees. We had one client being charged for manual handling on automated pallets. After showing data from their WMS, they've got a 1.2monthly refund. If you're doing 100k per month in fulfillment spend, even a 5% negotiation is 5k per month. Back to your margins. You can use ChatGPT Advanced Data Analysis to scan three PL invoices or for anomalies. Or use Google Sheet audit template to track recurring surcharges. If in the U.S. verify your 3 PL storage fee vs. CBRE market benchmarks returns are hidden gold mine. Instead of seeing them as sunk cost, see them as recovery projects. Here's what we measure. Percent of restockable units percent of refurbishable units Vendor refund per defect so here are examples. 1200 units returned 30% of restockable at $49 resale is 17,640. Then 40% of refurbishable at $39 resale is 18k720 vendor refund per defect is equal to $6,000. Total recovery of 42k360. That's money you can literally bring back into your P and L, especially during bfcm. Use a simple tracker like the one in our Warehouse Savings toolkit. Every SKU has baseline pallets, current pallets, max cartons per pallet, monthly fee per pallet, and from there it automatically computes utilization percentage, pallet reduction, and total monthly savings. The magic happens when you see your total warehouse utilization jump from 65% to 85%. That's not just space, that's profit unlocked. So here's your next step. Open your latest 3PL invoice, then calculate your utilization using the formula we covered. Then find the empty air you're paying for. Turn it into a project, not a recurring fee. And if you want to go deeper, watch the five hidden warehouse fees draining your margins and how to fix them. Perfect if you want to see the breakdown of actual 3 PL charges. Remember, profits are not made in marketing. They're protected in operations. I'm Lara from moozupplychain, and if this helped you subscribe for more content that helps you scale smarter, not harder.
