#229 Is The Sales Funnel Dead? Zero-Click Commerce is the Future of Buying
13 Feb 2026 · 16 min
In this solo episode of the High Voltage Business Builders Week in Review, host Neil Twa argues that traditional e‑commerce funnels are losing relevance as purchases increasingly happen inside AI agents and social platforms—a phenomenon he calls “zero‑click commerce.” He explains how consumers are buying directly within ChatGPT, TikTok Shop, Instagram, Google Gemini, and other apps without ever visiting a brand’s website, and provides data points (e.g., 18% of Americans shop via ChatGPT, TikTok Shop $23 B US sales, 50% of TikTok users buy after live‑shopping). Twa outlines four macro shifts: conversational discovery replaces keyword search; website traffic is no longer the primary goal; clean, structured product data becomes the new gatekeeper; and AI agents curate a short shortlist, making visibility critical. He then delivers a five‑step playbook for operators: (1) audit where sales close; (2) align traffic strategy with conversion surfaces; (3) enable the right platform integrations; (4) reposition the website as a brand hub rather than a storefront; (5) own the post‑purchase experience. Throughout, he stresses measuring across all surfaces, testing, and scaling on the channels that actually convert. The episode concludes with a promotion of his “Dominate” and “Dominate Plus” 12‑week product‑launch accelerator, a consulting offer with a $10k performance guarantee, and multiple calls‑to‑action for listeners to join the program or contact him directly.

Here's an odd thought. What if your website doesn't matter anymore? Hear me out. Last week I got a notification that someone bought one of our products. Normally the sale that comes through the account, order shipped, all that good stuff. But here's the thing. They never visited our website, not once. So how did they get the product? They found it on ChatGPT. They checked out in ChatGPT. The entire transaction happened without them ever clicking through our Shopify store. And this isn't a one-off. 18% of Americans are already using ChatGPT to shop. This is happening thousands of times a day across millions of products, and people are completing entire transactions inside TikTok, inside ChatGPT, inside Google Gemini, inside Instagram. They're not browsing your website. They're not clicking Add to Cart on your product page. They're not entering payment info into your checkout. They're buying in-app, in-chat, in-platform. It's called zero-click commerce. And if you're still running Google Ads to drive traffic to your product pages, you're optimizing a funnel that may be becoming obsolete. In the next 15 minutes, I'm going to show you exactly what sales are actually closing in 2026 and what it means for you, your ad spend and website strategy, and the 5 things you need to do right now to make sure you can complete transactions wherever your customers are. Because if you're not set up for this, you don't just lose traffic, you may lose the sale entirely. In a world of AI, we're keeping it real, imperfect, and focused on the main things that power operators in today's ever-changing world of e-commerce. Hi, I'm Neil Twa. This is the High Voltage Business Builders Week in Review, episode 229. Today is February 11th. That's a fun word to say. And I'm enjoying a warm cup of coffee, guys, as I sit down here to chat with you today. Hope no matter where you are in the world today that you remember that your purpose and value are greater than your profits. All right, let's dive in, guys. There's a recap from last week's episode, Buy Now, Pay Later. Before we get into this, the last week's episode was killing— about killing margins for operators who aren't tracking it separately. In short version, BNPL, Buy Now, Pay Later, users return products 15 to 20% greater than credit card users. If you're not tracking that separately, you're probably subsidizing purchases purchases customers can't afford without even knowing it. Make sure you check out that episode after this one because we walk through how to track BNPL separately, build margin buffers, and spot the warning signs before it becomes a cash flow problem. So what exactly is zero-click commerce? All right, it is exactly what it sounds like. People make purchases without clicking through a website, without browsing product pages or adding to cart. The entire transaction happens where they already are. So let me give you some examples of how people are making zero-click transactions. So when you're in ChatGPT, you ask, what's the best vacuum for pet hair under $2. It'll show you 3 options, real products, real prices. You just click one, tap to buy now, Apple Pay, done. Never left the GPT, never opened Amazon, never went to Google, never went to your website. That's zero click. It's powered by AI's Agentic Commerce Protocol, which is open source and built with Stripe. And right now it works with Etsy sellers. Shopify integration is rolling out. Brands like Glossier, Skims, Spanx, and Victoria are already on it. In the TikTok shop, when you're scrolling along, you see a video of someone using a portable blender to make a smoothie. You tap the product link, you buy it without ever leaving TikTok. TikTok Shop did $23 billion in the US last year. That's more than Target's entire e-commerce business. And during Black Friday and Cyber Monday alone, TikTok Shop did over $500 million in sales for 4 days. And here's the tire kicker. All right. 50% of TikTok users are buying products after watching a live shopping session. Keep that in mind. Same concept. You see a reel on Instagram. Someone is showing off a jacket. You tap the product tag, you buy it, you're done. In the US, Instagram in-app checkout directs you to the brand's website, but it's still a seamless flow. And more than one-third of US Instagram users are expected to make a purchase on the platform this year. Now you might be asking, but how do I even get my product into the conversations in the first place? And that's what we've covered in episode 221, how AI agents decide which platforms to show before customers ever see them. So to make sure that we check out that episode, because this is one where we walk through how to structure your product data, manage your inventory accurately, and optimize shipping speeds so AI systems Actually recommend you in the first place. This episode is what happens before you get selected and when the transaction actually closes and how you set yourself up for it. So go back and check out that episode 221. The big question, is the funnel dead? Well, no, but it's no longer a multi-page journey across your properties. It's a single interface transactioned inside of someone else's platform. And if you're not enabled to transact on those platforms, you're probably losing sales you don't even know you're losing. Let me break down the 4 things you need to pay attention to. Reason number 1, discovery is conversational, not keyword-based. So for 20 years, e-commerce has been built around keywords. You optimize your product title for wireless headphones, Bluetooth, noise canceling. You run Google Ads targeting that exact phrase. You hope someone searches that term, clicks on your ad and buys. Well, those days are over, folks. In a zero-click commerce, people don't search for keywords. They ask questions. What are the best wireless headphones for working out? I need headphones that don't fall out when I run. Show me headphones that are $100 that block out gym noise. Those are intent-based queries, not keyword searches. And if your product data isn't structured to answer those questions, the AI won't recommend you. Google Shopping feeds were built for search and ChatGPT needs feeds built for conversation. Big difference. Number 2, website traffic isn't the goal anymore. For years, e-commerce success meant drive traffic to your site, optimize the funnel, close the sale. Now, The sale happens before they even see your site. 18% of Americans are already shopping in GPT. They're not browsing your Shopify store. They're not clicking your Amazon listing. They're asking AI what to buy and AI is making the call. Your website might still be important for brand storytelling, for detailed specs, for returns. And again, the funnel is not dead, but it's no longer the primary place where a transaction happens. What does this mean for your ad spend, your email marketing campaigns, your website journey if a customer isn't even going to see it? And number 3 reason is product data is quality and quantity in the new SEO world. Let me explain. And I'll tell it to you straight. If your product data is messy, you're invisible. Okay. With GPT, Gemini, TikTok Shop, Perplexity, et cetera, they all need clean data, structured data to recommend your products. This means accurate pricing, real-time inventory, clear product attributes like size, color, materials, use cases, et cetera. High-quality images that explain the product to the AI system. And detailed descriptions that answer its questions along with FAQs. If any of that is wrong, outdated, or missing, the AI will skip you. This isn't ad-driven. You can't pay to play to show up in it yet. Well, actually you will shortly and it will happen, but it's purely data-driven and the brands with the cleanest data will win. So AI agents are the new gatekeepers. This is the shift number 4. This is the part that could scare you. AI agents don't just display options. They recommend, they filter, they choose, and they're doing it on behalf of the customer. So when someone asks the ChatGPT engine to recommend a product, it doesn't just show them 50 options. It's showing them 3, maybe 5. And if you're not in that shortlist, you just, you won't exist to that customer. And this is what one analyst called the collapse of the attention economy. For years, e-commerce was about capturing attention, ads, influencers, you know, getting the click, SEO. Now this is PSEO. The AI does the search, programmatic SEO is what it's called. Customer never sees 95% of the options that are out there. And the entire infrastructure of programmatic advertising— that's a fun word to say— conversion optimization and brand recall becomes irrelevant when there are no clicks, no sites, and no human attention to capture. So let me pause there for a second. If you guys are listening to this and think, okay, this explains why my Google Ads may not be performing well, or my traffic has gone down, or my Google SEO has gone down, you're not alone. A lot of operators are seeing traffic decline, conversion rates are flattening, and CAC is on the rise, and they don't know why. And it's because buying behavior has shifted upstream and decision is happening before you ever click your ad. And inside Voltage, we help operators adapt to this. Sellers that become operators understand how we structure your data, your product ideas, your AI systems to find it, recommend it, and sell it. We help you build distribution systems that work across Amazon, Walmart, TikTok, GPT, and beyond. And because 2026, there is no single channel strategies anymore. It's 2026. Welcome to a new world. And if you want help tightening your operation, you're not wrong in fighting these invisible headwinds. You're usually not going to be able to do it all together. So go to voltagedm.com, check out what we're doing, or email me directly if you're interested in learning more about what we do. All right. Back to the episode. So what do operators need to know? All right. What should you actually be doing about this? Let me give you the 5 steps. Here's the playbook. Step 1, audit where your sales are coming from and actually closing. Pull your data last 90 days. Are they coming from your website, Amazon, TikTok, Shopify, Instagram? Can you chat or check with GPTs To see if you're there. If not, you're flying blind because 40% of your sales are happening maybe on TikTok, but maybe you're spending 90% of your time optimizing your Shopify store. You may be misallocating resources. So go where the sales are. All right. Step 2, match your traffic strategy to where conversion happens. Look at your ad campaigns, where they're driving people. If you're running TikTok ads to drive to your website, but people are actually converting on TikTok Shop, you're adding friction. Test driving ads directly where the transaction closes. TikTok Shop listings, Amazon listings, Instagram product ads, et cetera. You might find that the platform conversions are 2 to 3 times higher because there's no friction. Step 3, enable the interactions and integrations that match your sales data. And don't try to be everywhere. Be where your customers are actually buying from you. So if you're on Shopify and GPT integration makes sense for your product category, apply for it. If you're on TikTok Shop and that fits your audience or want to get there, then get your product set up and going if your audience is there. And if Instagram Shopping is relevant, get it running, but only after you've looked at data from step 1. To again determine exactly where your traffic and strategy is happening and your conversions are coming from. Step 4, you might have to reposition your website. If your website's not the primary transaction hub anymore, stop treating it like number one. You don't need 47 different call to actions. You don't need aggressive pop-ups. You don't need all the exit intent offers. Make it clean, make it fast, make it trustworthy. It's your brand hub, not necessarily your storefront, because it just depends upon where the conversions are coming from. Step 5, own the post-purchase experience. If you're not controlling the post-purchase journey anymore, Post-purchase is where you will build your brand loyalty. Great packaging, fast shipping, easy returns, responsive and great customer service, follow-up emails that actually add value. This is how you turn a one-time buyer into a repeat customer, not through clever funnels, through execution and repetition. Very, very important you understand that. The bigger picture here in the last part. Okay, let's zoom out. Is the funnel dead? No, it's not living on your website anymore. It's living in apps, it's in chats and platforms. It's on all of these places. And if the operators who win in 2026 are the ones who stop trying to force customers through their funnel to control and start optimizing where they transact and finding out where their customer already is. Your website, of course, will still matter. Your ads will still matter. Your brand still matters. It's just different now. Your website and brand hub may not be the storefront. Your ads may not point where the transaction closed and where your traffic's coming from may not be where you think it's converting. Your brand's built through execution, not storytelling. The funnel again is not dead. It's just distributed. Well, we call that halo effect. And if you can't transact in these new environments, you'll become invisible. Here's what you do. Audit your product data, make it clean, complete, conversational. Guess what? GPTs and Claude AI can help you with that. Optimize for intent-based queries, not keywords. Very important you do this, especially if you're on the Amazon channel looking at Rufus and Cosmo. That's extremely important. You understand about zero-click integrations like Shopify and GPT and TikTok Shops and stuff to make sure that comes together very cleanly. Track conversions across all surfaces you can, not just your website, and test early, learn fast, and then focus and scale on what works. Measure first and then go after what works. Do that and you'll be ahead of 95% of sellers and probably 95% of operators who are still optimizing for a funnel that's disappearing. So if this episode helped you understand where e-commerce is actually heading, share it with another person, another seller, maybe someone who wants to become an operator. If they are in a situation where they don't know where to go, if you don't understand that no matter what happens with zero-click commerce, AI agents and platforms, you need strong fundamentals to adapt everything and anything, then pay attention and huddle in for a second. If you don't feel good about where you're going, if you wonder, you know, where's my income going to be at with all this change in AI and stuff, you might want to consider moving forward with a program. That's why I created Dominate. I've created Dominate and Dominate Plus. It's known as our business builders. And one, Dominate Plus is a 12-week live product launch accelerator designed to help you launch your first product in 25 sales a day with our proven 5x5 product launch process and our Greenlight data intelligence system from Cayman Data. These are going to be small cohorts, okay? 10 operators at a time. We're going to spend 12 weeks live on Zoom working through product discovery, validation, launch optimization, and real guidance with real accountability. Here's the thing. We're not just going to teach you about Amazon. I'm going to teach you how to build these distributed systems, okay, that go across Amazon, Walmart, Shopify, and yes, TikTok and ChatGPT, Perplexity, etc. How to structure and create data for the future. It is 2026 and single channel strategies are a suicide. So once we hit our first 25 sales a day on Amazon, everything is going to change. Your cash flow will stabilize, your ad performance will improve, your fulfillment will get predictable. And that's when the business starts working for you instead of you working for it. So the next Dominate 12-Week Product Launch Accelerator starts very soon. If you are interested in being one of those 10 people, jump in below with keyword interested to 417-765-0412. It's the core voltage plus Cayman data product platform, intelligence, software tools, training, etc. The full Ascent 360 Pro training worth five thousand on its own will be included as a bonus to keep you going and growing beyond 25 sales, and we'll do extended cohorts beyond the Dominate. Plus program into the Dominate if you want to continue to work with us at a longer period of time and go bigger and scale. If you're on the fence, guys, remember this: the funnel is moving, the platforms are changing, the buying behavior is shifting. You can wait and see how that plays out, or you can build systems strong enough to win no matter where the next sale comes from. Get started imperfectly. Something solid tends to happen along the way. Guys, I'm your host Neil Toa, and on behalf of the whole team here, we're grateful for you joining us.
