Fixing the We Forgot You Were There Problem in Hybrid Meetings

TJ Walker shows how remote participants fade out of hybrid meetings when the conversation drifts to in-room attendees. He gives a simple rule: reconnect with remote people every few minutes. Pause the discussion, acknowledge them by name, and call on specific people to keep them engaged.

Ultimize. There's a moment in almost every hybrid meeting when someone realizes something uncomfortable. Oh, we haven't heard from the remote group in a while. By the time you notice it, the damage is already done. Here's what usually happens. The meeting starts well. You engage everyone, you check audio, you bring in a few remote participants, then the conversation shifts to the room. Someone asks a question, another person responds. The discussion becomes more active, more natural, more in-person. And slowly, without realizing it, you stop including the remote group. Let me show you what that feels like on the other side. You're on Zoom or Microsoft Teams. At the start, you're engaged, you're following the conversation, you're ready to contribute. Then 5 minutes pass. No one calls on you. No one references anything from the remote side. No one looks at the camera. You start to wonder, well, should I jump in? Is this the right moment? Am I interrupting? So you wait. Then you stop waiting and you check out. Here's the insight. Once someone feels forgotten, they typically don't reengage on their own. You can't expect them to jump back in. You have to bring them back in. Here's the rule. Never let more than a few minutes pass without actively reconnecting with the remote audience. And if you realize you've lost them, address it directly. Let me show you how this works. You notice you've been focused on the room. Instead of ignoring it, you say, hey, I just want to pause for a second. We've been focused on the room. Let's bring in the remote group. Now the reset is clear. Now the remote audience knows you see them. Then you follow up. David, what's your perspective on this? Now David speaks. Others on Zoom are paying attention again. Here's another example. You've gone several minutes without remote input. Instead of asking a general question, you reconnect with intention. We haven't heard from you. What are you seeing from your side? That brings her back in. Now compare that to what most people do. They notice the silence. They feel slightly uncomfortable. Oops. But they keep going. They tell themselves, I'll come back to them later. They usually don't. And even if they do, it feels forced because the connection has already been lost. Here's something important to understand. Engagement is easier to maintain than it is to rebuild. If you keep people involved consistently, the meeting flows. If you lose them, bringing them back takes a lot of effort, and it often doesn't fully work. So your job is to prevent that gap from forming in the first place. Here's what I want you to do. Watch the clock. Watch the pattern. If the conversation has stayed in the room for too long, interrupt it. Reset it. Bring the remote group back in. Do it early. Do it clearly. Do it without hesitation, because the longer you wait, the harder it becomes. Remember this: people don't disappear all at once. They fade out gradually. Your job is to notice that fade and stop it before it happens. Next, we'll step up a level and look at your role as the leader of the meeting and how to take full control of the experience.
