How Early Participation Shapes Everything | Facilitation Skills

TJ Walker explains how the first two minutes of a meeting set the tone for who speaks and how much. If you let the first person dominate, others stay quiet. Instead, aim for three distinct voices early on to signal that everyone should participate and keep contributions brief.

Ultimize. Here's a move you can use immediately. Before your session begins, decide how many people do I want to hear from in the first 2 minutes? Most facilitators never really think about that. They ask a question and then let whoever jumps in set the pattern. I've seen it repeatedly. One person speaks, then another person responds to that person, and within a few minutes the session becomes a conversation between 2 people. Everyone else kind of checks out or they start reading their cell phone messages. Once that pattern's set, it's hard to break. Now compare that to a facilitator who controls early participation. They say, let's hear a few quick perspectives, short responses, or— and I love this one— I'd love to hear from 3 different people before we react, or maybe one quick idea from everyone. That's really my favorite. Now something different happens. More people enter the conversation early, responses are shorter, the energy's higher, and that sets a completely different tone. Here's the key idea: the first few contributions don't just add content, they define how long people speak, who feels comfortable speaking, and how fast the session moves. So here's your takeaway. Don't just think about the first voice. Think about the first wave— how many people, how long, how fast. And if it starts going in the wrong direction, fix it right away. Let's keep this brief so we can hear more voices if somebody goes on too long. I'd like to get a few different perspectives before we discuss, because if you shape the first few minutes well, the rest of the session becomes much easier to manage.
