Creating Leaders vs. Followers (and Going to Italy)
28 Jan 2026 · 6 min
Podcast episode (monologue) by Bill Gallagher (the Scaling Coach) arguing that founders should create leaders, not followers, so leadership scales. He recounts implementing Scaling Up tools (BHAG, values, daily huddles, dashboards, scorecards) yet still being indispensable until he intentionally coached and "passed the baton"—disengaging from solving every problem so team members could lead and lead others, enabling him to take extended family time off (example: trip to Italy). The episode includes promotional endorsements for Doxatalent and Align's Scoreboard software and contact info for Scaling Coach.

If you're building a huge following, then you're probably still working too hard as a leader. And if you're actually creating leaders who, who create leaders who create leaders, then your leadership scales infinitely and you can lead global organizations that transform the planet. So the key is not just to create followers, but to create actual leaders who will lead things in and beyond you. And that is really different. That is really about passing the baton. Now I had done all the scaling up tools and that kind of thing and put most of them in place and we created a bhag and values and purpose. We had daily huddles and we did annual planning, created quarterly themes and we had a manifesto and filled the right roles in the team. We thought about our product, we did all these kinds of things. And yet I still couldn't leave the office for even a week without being completely involved in phone calls, emails, everything like that. I was still engaged because I had people who were helpers, who were followers, not true leaders. They maybe wanted to be leaders, but they were not yet didn't have any room to lead because I hadn't set it up that way. Now I hit a point in my life where I realized that we were supposed to take serious time off with our kids. By agreement with my wife. When we first got married, when we had kids and they hit a certain age, we were going to take real time off and that meant like a month or more. And I couldn't get away for a week. So when I saw that I realized there was work to do, we declared no, that's what we said. We're going to find a way to do it. And so, you know, it's now like the end of summer and we're going to go the next year. So I started telling my team, all right, come June, next year, we're going to what are you going to do when I'm not here, when I'm not just a phone call away, when it's not so easy, when I'm in a different time zone and maybe not reachable? What are you going to do? And I started to ask them and push back to them and challenge them to fully take it on. I started passing the baton, letting them fully run with it. Instead of giving them all the answers all the time, I started asking them, what are you going to do when I'm not here? How would you handle this? Great. What values would you use? Which of your strengths would you employ? So I started becoming a much better coach and started preparing myself to fully leave. The structures were actually already there. The huddles, the meetings, the dashboards, the scorecards, all that stuff was done, but I was still holding on. But what I started to do and spent a year doing is disengaging from solving every problem, from telling everybody what to do, from having to be have a voice in everything, to really empowering people to be leaders in their own right and to be leaders of leaders of an organization that scaled with hundreds of people contributing to our business and selling, you know, over a million widgets around the world. Right? So that was the shift for me. If you become a person, a leader who creates leaders and not just followers, you will transform yourself and you could take a great trip to Italy like I did, or pick your place and spend more time with family. You create better people, better organization and you have a better life for yourself. I hope that's been helpful for you. My name is Bill Gallagher.
