Bill Gallagher walks through a four-part leadership flywheel: inspire, engage, coordinate, and coaching. Each stage builds on the last, and coaching loops back to sustain the cycle. He shows how to diagnose where your team sits in the process.

So we've been talking about how to fix and improve your leadership over time with a whole range of skills and things that will level up your leadership. And Jim Collins has talked to us about a flywheel for business and what's the unique flywheel, but there's a kind of a universal flywheel for leadership that scales. That's what we've been talking about in a flywheel. One thing leads to another, right? And we build on things over time. So the first thing that we do as a leader is inspire ourselves and inspire the people around us. Inspiration is changing the way we see the future and filling us with positive feelings about that future. So the outcome of the inspiring part of our leadership flywheel, the first part is inspiring and that outcome is positive emotion about the future. The emotion occurs in the moment, but it's with regard to our view of the future. We feel uplifted, excited, inspired by what we see for the future. And leaders have access to that. And that's really the first place to begin. Simon Sinek teaches us to start with why. It's about resonating with an emotional center in the brain where decision and action arise from. And it's the place that we want to touch on first, creating a positive emotion about the future, about the business itself. And so that's where we start. But now we have lit up people. But what does it mean to them? What do we need from them? What is the opportunity for them? That's where the next part of our leadership flywheel comes in. The second part is engaging. So by engage we mean that they say yes, they commit to something, they decide to do something. Decision and commitment, same thing, really. And action. So I say yes and then I take action consistent with that. That's a true and proper yes at that Point. And that's what we mean by the engage piece. So they engage, they say, oh, great. And in this part, the key is that they have to see the opportunity personally. So they're excited about the future in the inspire phase. They feel something positive. But what does it mean for them? They may not exist yet. Now, when I get people to engage, it's because they see what the job or the opportunity is for them, whether it be to buy, participate, collaborate, work for, like, whatever it is. They see where to commit to something and what actions to take. And that's what happens in the engage piece. After that comes coordination and integration. So the next piece of our, the third piece of this leadership flywheel is about planning and planning. We want to deal with where we're going, how it fits into everything else, the big end goal, dealing with setbacks, anticipating setbacks, that whole world of things, and then getting a regular cadence of this planning in place so that we're dealing with it on a regular basis. That's the third piece. So inspired people see the opportunity for themselves, begin to act on it, coordinate their actions as part of a bigger plan in relationship to others. The last piece is about keeping people in the game. And the last of the four parts of the leadership flywheel is coaching. Coaching reminds people, helps people deal with the setbacks and the disappointments and the frustrations and reminds them of their inspiration and what it meant for them. Reconnect, reinvent that as needed, and then replan to deal with the setback and to integrate with the bigger picture and the other teams and people and that kind of thing and get back in the game again and level up. So coaching loops back on the inspiration, reminds them of the inspiration and the opportunity and the action and the planning and back. And that's how we go round and round and round. And if you do that for leaders of leaders, then you become a leader who scales pretty much infinitely and you can tackle anything and you can go to that. So if at any time, as a leader you're frustrated, it's really useful just to look and see where am I in this leadership flywheel sequence and what do I need to attend to? Do we just have a setback? Great, let's have a coaching session. Let's remind them. But we don't want to go coaching right into planning. We want to make sure that the inspiration and the personal opportunity are referenced or touched on again, because if we go right into planning, then we're just taking action against a background of not being connected to the real reasons the motivations for doing things and what it actually means for us personally. And then it just occurs like difficult work. So that's the power of the leadership flywheel. One thing leads to another, as the fix taught us. And that's the key to all of it.
