A 8-figure entrepreneur told me how to make $10,000,000

Cole Gordon, an eight-figure sales trainer, breaks down how to scale a business through different revenue phases. The video covers building your first offer, creating sales funnels, hiring your first team, and the specific moves that take you from zero to millions.
If you're a coach or course creator who wants to build a six, seven or eight figure business, then pay very close attention to what I'm about to share with you. A few weeks ago, I spent the weekend with 100 entrepreneurs and business owners who were doing anywhere from $100,000 to $5 million per month. This room cost $68,000 just to be in. It's one of the highest level masterminds in the entire info marketing industry. And on the first day of this mastermind, Cole Gordon, an eight figure sales trainer who's doing about $2.5 million a month right now, shared what he calls the eight phases to eight figures. This video is literally going to be a step by step blueprint on each of the phases and what you should be focusing on depending on which phase you're at right now. So make sure to save this video and keep coming back to it and watch it over and over again as you progress and scale scale your business. You ready? Hit the like button and let me know that you are and let's dive in. Yay. Phase one, figuring out who the hell you are. From 0 to 30k a month in revenue. Here's where you're figuring out. What am I selling? Who am I selling it to? How am I delivering it? Why is my product or service unique? And in this phase, you are developing and validating your offer. Cole says that your primary energy is going to be spent on innovation, right? Creating your offer, creating an offer that's valuable to the marketplace. And so I wrote down, this is where you're basically just, you know, throwing spaghetti against the wall and seeing what sticks. You're not really sure what offer or service you are selling, who your target market is, meaning you're pretty much selling everyone, everything instead of one specific type of client on one specific type of thing. And you're basically a generalist, right? You're kind of just trying to figure out what works, which you know is a good thing, right? You're basically creating an offer that is solving a very specific problem. And you're also still figuring out the marketing and how to brand what you do as different or unique than everyone else who's offering something similar. All right, so you're establishing your marketing grid as well, how to market yourself and make yourself different and unique. And a quick side note here, a lot of coaches and course creators or info product businesses, online education companies, you know, they apply to work with us when they're in this stage right here. But I mean, we just like tell them like you don't need ads right now. You know, you don't. You don't need to. You don't need to run ads right now, let alone hire an agency. You need to dial in your offer, your messaging, and your sales process. Okay? So. Because if you were to hire an agency like us right now or any other agency, and unfortunately, a lot of agencies would take you on as a client. I'm just more ethical, I think. And the reality is you're going to end up wasting a lot of money on paid ads if you don't have this stuff dialed in. You have to be able to get to a point where you can consistently offer something to the marketplace to one specific type of client and get them to say yes by paying you money. Okay? And once you have this dialed in right here, what you're selling, who you're selling it to, how you are delivering it, and what is unique about it, why is it unique and different? Right? Then you can jump to phase two right here. All right, so let me just unhighlight this to make sure you guys aren't cheating. Phase two, Defining the optimal selling system. Okay. Defining the optimal selling system. So. So there's two criteria to defining the optimal selling system. Number one is repeatable, predictable, consistent way to generate sales calls. A repeatable, predictable, and consistent way to generate sales calls. Which means basically, you have a certain amount of inputs, right? X which equals your outputs, which is Y. The results, the revenue for your business. You're putting in a certain amount of actions over here to get a certain amount of money over here for your business. So what is your repeatable, predictable, and consistent way. Consistent way to generate sales calls? Right? That's the first criteria. The second criteria, A repeatable, predictable, consistent way to convert those sales calls into clients. Those are the two things that are defining your optimal selling system. And a good book to. To teach you guys more about this is Ready, Fire. Aim. This is the same book that we give to all of our clients when they join our done with youh YouTube ads mastermind, all right, where we show them how to run ads themselves. I don't like this cover, though. I don't know why it showed that one. But this is the one you want to get right here. Ready, fire. Aim. From 0 to 100 million in no time flat. He talks about the concept of the optimal selling strategy, which is where Cole got it from. I know this because he talks about this in the Mastermind, where he shared this. And I would really recommend getting this book. This is like the business Bible. I talk about it in another video. The five life changing books you must read. And so that's the two criteria, right? So in this phase you are basically getting a predictable way to consistently generate sales calls and convert those sales calls into clients. And also you want to build a scalable funnel, all right, plus one or two salespeople to help you with all the calls that you're taking. And this is where in this phase you are now building a system. Now you have a system to consistently generate revenue for your business, which is very, very important. And your primary energy being spent in this phase is going to be on innovation, okay? Innovating the consistent way to generate sales calls, innovating the sales pitch to close those leads and become clients. And innovating a scalable funnel that's going to convert to an audience that you're serving and offering this, this, you know, service or offer to, right? And building the system, that's where you're going to be spending the majority of your energy on. And to be completely honest with you, right, this is where we have struggled as an agency ourselves for the longest time. We were really just relying on word of mouth referrals and organic content to get us clients. And honestly, that worked. That system we were relying on is what allowed us@adspend.com to scale to seven figures within just two years. And honestly, we were kind of spoiled. Unfortunately, we were also really bloated. And you know, I hired like five other friends of mine during this phase who were all full time paying them full time salaries. They were all in house at our office that we had in Phoenix and we were all working together, but we had a lot of overhead, we had a lot of expenses compared to what we are actually making. Because I didn't learn this soon enough, right? Like, I wish I could go back and really just have this to teach myself. So I'm, I'm glad that you're watching this video right now so you can avoid this mistake. So when I look back personally, I can clearly see what our problem was at that time. We didn't have a repeatable, predictable and consistent way to generate sales calls and we had too many team members. All right? So I will say that what we did right in this phase though, just to give us a little bit of credit here, because we ended up scaling to seven figures this way. And what's always helped us was, you know, we were joining masterminds, coaching programs and other communities where our ideal clients were hanging out, right? And just by being in the same room as these clients and being someone who's not a freaking weirdo, who's not approaching everybody, trying to sell them something, and who's just, you know, offering value and being a cool, likable dude that someone would want to hang out with just because I'm naturally sociable and someone that's learned interpersonal communication skills, like you need to know when you're obviously selling to people. That allowed us to become the go to YouTube ads agency wherever we went. Because when we were in the rooms with our potential clients, we were the guys that were the experts at YouTube ads. I was the guy. I was adspend.com, i was the YouTube ads expert. So in a way, right, even though I did say we didn't have a repeatable, predictable and consistent way to generate sales calls, you know, we did have an oss. It was the masterminds, the group coaching programs, the courses, the communities we were in and just talking to these ideal clients. But it really wasn't predictable. All right, and so for you watching this video right now, this should be a light bulb moment if you are defining the optimal selling system from 10 to, to 150k a month. So if you're anywhere from 10k a month all the way up to 150k a month, this is the only thing you should be focusing on, generating a consistent amount of leads and converting those leads into sales and putting that system in place to make that repeatable, predictable, and consistent. All right? And one of the easiest and most effective funnels to use this, to use in this phase so that you can scale is the VSL funnel. All right, so the VSL funnel, I'll pull it up a map for you. This is actually a drawing that I did for the mastermind that Sam Ovens and I partnered on WeTube. And I used this quick example to show you. So basically, it's very simple. We run YouTube ads, which are hosted by Google. We place ads on YouTube that look like this. Let me just zoom in here for you guys real quick. We place them on YouTube that look like this. Those ads are then clicked on and taken to a page, and they take you to a landing page where you can actually opt in, right? And you get a potential client to put their first name, their email, sometimes their phone number, which is recommended. And then once they put that in to learn something for free from you, you then take them to a video sales letter page, right? This is where your your videos anywhere from 5 to 20, 25 minutes in length, and you're Giving them a lot of free value in a training format just like the one you're watching right now, to be honest. And you're solving a problem by giving them, you know, some solutions, right? You're telling them what to do and then you make an offer on this video sales letter to then go book a call. And you usually have an application before they can book a call or as they're booking a call to make sure that they're a qualified lead, right? So you're getting calls. That's the whole goal of this. You're getting leads and you're getting those leads to book a call. Those calls then go on your calendar and you have a sales call. That sales call is where you make someone an offer if they're a qualified fit and you want to sell to them and then they become a client. That is the VSL funnel. That is the easiest and most efficient way to scale from, you know, 30k to 150k in no time flat. This is the same system that we teach in Wetube, like I just mentioned, the Mastermind that I'm partnered with Sam Ovens on And in our YouTube ads, mastermind as well. For our clients that are in the 30 to 50k a month range, we just have them write the VSL following our proven framework, we get them to run YouTube ads and then they start generating leads and calls and they start closing those deals into paying clients. And one of our, you know, students in this program was able to go from 30k a month being stuck at 30k a month on only relying on organic traffic to now hitting $81,000 months in just a matter of like three months using this same system. So this is where you have to set this up, right? It's easy to manage without any complicated tech, really. If you're watching this, you're a coach, you're a course creator, you're an agency owner. You should really have the, the idea of what I'm talking about here. And it's pretty easy to set up if you need help with this. Obviously there's a lot of free resources online, but again, if you're in this phase, just to recap, you need a repeatable, predictable and consistent way to generate sales calls and a scalable funnel like the one I just showed you, plus a salesperson or maybe two to help out with the calls. So you're not trying to fill do all the sales calls and then building all this stuff out as well, because you'll just burn yourself out. But hiring one person to help you with the sales would be a good idea. This is from 10 to 150k a month. All right, now let's go into phase three. So phase three, building the team from 150k a month to 500k a month. All right, so what you need here that Cole taught us at the Mastermind was more, okay? More, not new. You need more closers, you need more setters, you need more client success managers, you need more operations and finance, and you need more ad spend to fuel what you already have to to fuel the system that's already converting clients for you. Turning leads into qualified calls that are now converting into clients. You need to spend more, you need to invest more, you need to hire more. You must fully step into being a leader and manager from this phase, okay? You're not going to feel very creative or get your creative juices fulfilled as much. This is where you fix your problems with people not marketing. The primary energy you're using is producer and a unifier. Okay? So now here is where we Personally, us@adspend.com are jumping back and forth from right now, right? So I'll only speak from experience and say this is a very pivotal phase for you to decide what you want to do. Okay? So do you want to have a huge team, right, or do you want to stay as lean and profitable as possible? I can say for me, this phase, and even in phase two, when I had a bigger team, obviously explaining how I hired too soon full time and had too many people, too many blow and, and not enough profit, Becoming a manager was tough for me, right? Being someone who's naturally more of a leader, you know, where I. I'm pretty much someone who inspires others to join me, follow me and get them to come along for the ride. But having to manage them was something that I had to learn. You know, making sure they were on task, doing their jobs, showing up on time, all that was pretty tough for me. And having learned from Cole and even our clients who are already past this phase, I can, you know, pretty much guarantee they're all amazing leaders or they have managers in place. Basically, they're hiring someone else to manage the team for them so that they can focus on their specific unique ability. So, you know, right now, here's where we're at, right? We're in this phase right now, to be honest. And what we've found is that, you know, this is where it's who, right? So a good book to read on this would be who. This is actually a book that I was Recommended right here. Yeah, Jeff. Smart. Okay, so solve your number one problem. The book is who? Let me see. Knowing what to do is not the major challenge forced by executives. Finding who to do it is. All right, so this is a good book about hiring and finding people to help you solve the problems. And I remember my first mentor, Dean Graziosi, telling us this when I was working full time for him. He was always telling us, it's who, not how. Don't ask yourself, how can I solve this problem? Instead, we need to ask ourselves, who can solve this problem for me? Okay, so from phase three, to recap, from 150k a month to 500k a month, this is where you're building your team. You're doing more of what's already working. You're putting more fuel into the fire, and you're becoming a better leader and a manager, all right? And you have to be okay with not getting creative as much. All right? So now let's go to phase four. Four. Phase four is building leaders, okay? From 500k a month to 1 million a month. And again, I cannot. I cannot speak from experience here. This is why I'm so glad that I'm. This is not my information. This is information that I was taught by Cole Gordon in the eight figure boardroom mastermind. So all credit to Cole Gordon. This is what he is speaking from experience and I am sharing with you. So when you get to this stage, Cole says, now you must buy back your time. I think he meant to say buy. Buy back your time by developing managers. Okay? It is key you learn management skills in phase three so you can transfer those to new managers you're bringing up. You must really let go of control positions to build people into. Will be your chief operating officer, your human resources, your chief financial officer, and this should be one to two hires. So for us personally, just to be give you guys some background, for us, we have an outsourced cfo. They also handle our accounting, our bookkeeping, our personal taxes. My personal taxes are like, projecting and everything like that. And then we kind of just have HR split between an executive assistant on our team and our operations manager, which is Nick. So this is literally one to two hires per this. This, this blueprint. So even though we're not in this revenue range, we already have this pretty much dialed in. And so for your sales management, you'll also need to have someone become a sales manager, right? And then a client success director. We have this with Charlie Winters on our team. He's a beast at client success and so while Cole is not saying hiring these from outside is impossible, he's seen a far greater success rate by internally grooming and bringing them up within your company. All right, so mission values and vision becomes important here. Margins suffer here. So you must create a back end product, raise prices if possible, hire appointment setters, bring ad costs down by implementing new creatives. And the primary energy you're going to be using here in this phase is producing, unifying, so producing leaders by building people up and then producing more of new things, producing new creatives, producing more appointment setters, producing more revenue essentially. And so unifying is I bringing everybody together. And I will also say from my experience here, typically you want to start running ads from this point. Usually when you're at 100k a month, right? That's when we personally work with clients in a done for you capacity as an agency. If a client's doing less than 100k a month, as you've seen here in phase one and phase two, it's usually not a good idea to hire an agency. You should usually run the ads yourself. And then once you've done it, you can then hire someone like us to take it over from you once you get to 100, 150k a month. Right? So this can vary depending on obviously everyone's unique situation. But this is where we recommend working with an agency like us. Because instead of maybe necessarily having to build your own team, you could get this off your plate by hand by giving the responsibility to an agency who has the expertise, the strategy and, and the bandwidth to take this off your plate for you, just like we do@adspend.com but here is where you obviously want your agency. If you do hire someone to continue doubling down on getting you new creatives, you know, making sure that you are getting a lower cost per return, all that stuff. But on your end you should be creating a backend, raising prices for your products, hiring appointment setters to lower the cost per lead and cost per call down, and then obviously having someone with your, having someone help you with the creatives. That's phase four, from 500 to 1 million a month. And now let's move into phase five. So phase five, let's unmark this one. By the way, are you guys liking this content? If you are, give this video a thumbs up. It really shows me that you want to see more of this type of content. So please like this video if you are liking it. And I thank you in advance because it tells me that you want more of this type of content. Phase five, re innovate and repeat. 1.5 million a month to 4 million a month plus. So Cole says up until this point you've been a one trick pony. You have one funnel, one sales process, one fulfillment process, et cetera. Right? You're just doing more of the same, you know, using that same system we taught in phase two. At some point you are going to hit what feels like an invisible ceiling where no matter how hard you try, you can't seem to break through it. You sell more units but do the same. Cash collected, you grow top line. But refunds, missed payments and expenses cause you to make the same profit. You are on multiple marketing channels and you are reaching the brim of your current total achievable market and or life cycle of your marketing campaign. Word of mouth is very important here and can either hurt you or help you. Hormozi, Alex Hormozi calls this the invisible hand. All right, so here you have to re innovate on the marketing side. Upgrade your current campaign with a new big idea or a new marketing angle. Launch a new angle targeting a new psycho demographic. Right? Or expanding down market, up market, adjacent market, creating front end product. So expanding down market is just like, you know, lower awareness in the same market as you. Maybe a lower, lower ticket product going up market, more sophisticated adjacent market, similar market to you and then creating front end products. So more like lower ticket things like that. Lead magnet funnels, low ticket offers, free plus shipping, book funnels, challenge funnels, all those things that usually come after you have your high ticket thing built in and then creating more backend products as well. Down like you said, masterminds, right. These are a huge, huge profit booster. A backend Mastermind. Anywhere from 20k to 50k a month. I'll link a video here where I talk about the that that I learned from Sam Ovens in his mastermind quantum. This is a huge, huge profit generator for a business. If you sell like a mid tier coaching program for 5 to 10k a month, introduce it back in mastermind, charge 20 to 50k a month for that and give them more access to you, solve their next problem. A lot of our clients that introduce these backend masterminds, you know, they just, they just bring in a lot of cash flow because of that. As you re innovate, you'll have to repeat steps three and four. So you'll have to build teams to fulfill the innovation. So as you start building these other products out or going to these different markets, you need more people to Obviously help you fulfill on that because if it's just you, you're going to obviously never really honestly make it to this page in the first place. Primary energy is going to be more innovation. Okay, Making sense. Any questions on this, let me know in the comments. Phase six becoming a portfolio of businesses. 100 million plus. Question mark. Now, full transparency. Cole said as he was sharing this with us in eight figure boardroom, he's basically speculating right now because as I mentioned in the beginning of this video, Cole told us he was doing around $2.5 million a month. At one point he was doing 3.3. So you know, that's just business. Sometimes you have a contraction a little bit, right? But you know, he hasn't hit this point yet, so he's just speculating what could potentially be the bottlenecks in the focus at this point. So, so multiple offers, obviously like we just talked about, back end, you know, front end, lower ticket, you know, free plus shipping challenges or maybe even, you know, you have like his company, right? You have a training how to be a high ticket closer. Remote closer is what he calls it. And you have a how to hire remote closers and train appointment setters. So he has a B2C and a B2B. He might need to have another product as well or another offer multiple CEOs, multiple leaders in the business to handle those different products and kind of, you know, offers multiple brands. So he has remote closer Academy and then he has eight figure boardroom or sales team accelerator and he might have to have another brand, right? So Cole says, I believe you should scale your existing brand as far as you can scale it before expanding. I believe you should scale your existing brand as far as you can scale it before expanding to probably all of these. And so right here, this is where we go to phase six again. I really think that the best book to help you guys with this, that I know Cole has studied a lot and has gotten me to study a lot as a result is ready, fire, aim. From 0 to 100 million in no time flat. It gives you the stages from 0 to 1, from 1 to 10 and then from 10 to 50, from 50 to 100 and then from 100 and beyond. Now, in total, over the last three years, I've invested over $156,000 in masterminds just like this one to learn this kind of information. And if you want to learn my top three lessons over the last three years, then click this video right here. These are screenshots and receipts of every single course coaching program and mastermind that I've joined. And in total, I've spent over $156,000 in the past three years.
