How I Generated $5 Million and What Actually Made It Repeatable

Carly Hill shares the six systems behind her $5 million annual revenue: a high-ticket offer with an ascension path, predictable lead flow from organic and paid channels, a sales team so she's not the bottleneck, delivery that drives referrals, a scalable leadership model, and rigorous tracking of metrics like close rates and customer lifetime value.

Hey, hey, hey, my friends. Welcome back to the Thriving Therapreneur podcast. Let's have some fun. Let's talk about money today. Let's talk about numbers and systems, my love language. I'm gonna pull back the curtains and talk to you about how I have generated over $5 million in my company, but more importantly, the decisions, the infrastructure, the principles behind making this repeatable. Year over year. Now, if you want the full origin story, like my community mental health to private practice to then coaching and all the different niches and messy middles that I had to go through, I have another episode on that. I also talk about my story inside my book, the Therapreneur book. So go back, listen, read. But that's not what today is about. Today is about the machine, the system, like what actually runs under the hood of a business that makes millions consistently. not just once, not in a good launch year, but every single year over and over and over again. And the thing is, anybody can hustle their way to $1 million. And so that's why I'm saying that it's not just a one-time thing. That's a huge accomplishment to make $1 million. Do not get me wrong, but to make $1 million over and over and over again, this means that you have a system in place. And that's the piece that most people are missing. That is the hard part, is making millions over and over again easily, almost in a boring way, in a way that doesn't require you to burn yourself out, in a way where you have a killer marriage and you're present as a mom and you have a social life and you spend time with your family and you go on vacations and you travel and all of the things that are very much my life. And this is because I have a system. It's because I have strategy. Mm-hmm. And I'm gonna walk you through that today on a high level. Now, I wanna start this off by talking about this running joke that I had with my client about making millions because she was hitting the million dollar mark in her business. And we went through a lot of, you know, mindset hurdles and did some mindset coaching together. And one day I just said to her, because it hit me like I was making eggs on a Tuesday and Stripe notifications were coming in and hitting my next million. And I was like, this is what it is. Like, making millions is like frying eggs on a Tuesday morning. And I know that might be a little controversial, but stay with me. What I mean by this is when your business is built on a real system, when the infrastructure is solid, when the team is dialed in, when the leads are predictable, when the offers are clear, the numbers are tracked, revenue stops feeling like something you have to chase, it really starts feeling like something that just happens. It just happens consistently, reliably, almost quietly. It's just what you do. You just make millions. It's just what you do, like you make eggs on a Tuesday. And this is the goal. And it is not rainbows and butterflies to get to this place. I'm never the mentor who's going to paint that picture for you. But y'all, if you roll up your sleeves If you are willing to make a short-term sacrifice for the dream life that you would like to live for the rest of your life, then it's worth it. This is the goal. No hustle, no grind. Do you have to go through hustle and grind for a little bit? Yeah, you do. Okay. But you don't have to launch yourself into the ground 4 times a year hoping one of them sticks and praying and wishing and hustling because you don't know where your next client is gonna come from. And it's like this revenue rollercoaster. That's not a system. We need a semi-boring, deeply predictable, highly profitable business with killer systems and infrastructure. This is scaling smart. And scaling smart isn't just having a good system inside your company. It's also about being wise with your investments and tax strategies and profit margin projections. You gotta know your numbers. It's having mentors in your corner. We're gonna talk about all of that today. Data, data that's built to last, being proactive, being intentional as you scale your business to millions over and over and over again. So the first pillar of all of this is your offer suite. And I am gonna say something that goes against almost everything that you have seen marketed in the online space right now. More offers is not the answer. And I watch coaches at every level fall into the trap of constantly creating new things, a new program, a new course, a new membership, a new mastermind every quarter. And they wonder why nothing has traction. And it is because depth beats breadth every single time. Let's do some math. If you have a $6,000 offer, you need 167 clients to hit a million dollars. If you have a $10,000 offer, you need 100 clients. At $15,000, you need 67 clients. That's it. That's the whole math of the million-dollar business broken down to its simplest form. So the question isn't how many offers do you have? The question is, do you have one irresistible, best-in-class, high-ticket offer? That's what I teach that delivers a real transformation. And once you have that, are you committed enough to sell it at scale. My offer suite is very intentional and it is restrained. My bread and butter, my main offer, it has been the same for years. Of course, I've refined it and I've added to it. That's what I do. I make it better. We stay up with the times. But I haven't added a million kazillion different offers. High ticket is your bread and butter. Low ticket is great, and I use both in my business. But low-ticket digital products, mini courses, okay, they're feeding a tripwire funnel in the background that's getting you leads. It's possibly a self-liquidating offer because you're running ads to it, and then they're buying a few things in the tripwire funnel, and then it's a wash, but then they become a high-ticket client, right? So then you just got a, a quote unquote free high-ticket client. This is what low-ticket does. It's really, really, really hard to build multimillion-dollar businesses just off of low-ticket offers. So you do need to have both because you need to have an ecosystem where every offer points towards the next level of support, but you don't need a menu of options that confuses people. You need a clear journey with a clear next step. You need an ascension model. And the backend passive income piece, these are your freedom funnels. This is digital products selling all day, every day through automation while you're on vacation, maternity leave, at school pickup, when you're not at your desk, when you're sleeping. That's not a nice to have, that's a non-negotiable component of a business that generates at scale and then gets them to ascend. It's building trust without you having to be there. It doesn't require proximity from you all of the time, and you're building that trust so they can ascend into your high ticket offers. Wow. Which become your bread and butter to millions over and over and over and over again. So Offer Suite's the first thing. The second thing is lead flow. This is the second pillar, and this is where most coaches are leaving money on the table. They're sitting on millions of dollars of leads. And at the level I'm operating, I have to know my numbers all of the time. Exactly how many leads come in per day, what percentage book a call, what percentage of those calls close, what's the average client value, all of it. My cost per acquisition, my cost of goods, my profit margins. When you know your numbers, a million dollar a year stops being mystical thing you're hoping towards. It really just becomes a math equation that you're reverse engineering. If you have a close rate around 20%, 20 to 25, and you wanna make a million dollars, let's say you have a $6,000 offer, you need 167 clients. So If 30% of your qualified leads book a call, then you need roughly 185 qualified leads per month. That's about 6 qualified leads per day. 6 per day. That's the entire math of a million-dollar business. So the question becomes, do you have a system that generates 6 qualified leads per day consistently, even when you're not actively working? This is what I mean by predictable lead flow. In my business, this looks like both organic content with strong call to actions. I have a Facebook group with thousands. It operates as a trust and conversion engine. I have email marketing that nurtures my leads automatically. I also have paid advertising running at scale, and people don't always buy directly from ads, but then they'll follow me on Instagram. We have lead magnets, so people are opting in, they're getting free resources, they're buying low-ticket items. And there's email sequences attached to that that move them along in the client journey and get them to ascend. And so you should be able to turn on the faucet and turn it down anytime you want. When you want more clients, you turn up the faucet. When you need to focus on client infrastructure, delivery, you wanna keep things status quo, then you turn it down. This is the kind of control that you need to have and that you can have when you have the proper infrastructure. But when you're chasing leads manually all the time, It's really tiring. It's a one-way ticket to burnout, and your lead flow is going to stop the moment you stop posting. You need inbound lead generation funnels set up. You have to have that system. You have to have a team that supports you and backs you up and can have conversations on your behalf. You have to have a sales team. You also need to have assistants, virtual assistants, executive assistants that can do some of this busy work for you so that you you can be on the front lines doing the revenue-generating activities. Another thing here about sales team is it's mathematically impossible because your time is finite. Your energy is finite. Every hour you spend personally on a sales call is an hour that you're not spending in your zone of genius, building, creating, leading, growing. You cannot close all of your own calls and scale to a 7-figure business. And your sales team, your wingwomen, they have scripts, they have SOPs, they have KPIs that they're held to. They have a CRM system that tracks every lead and every call and every follow-up and every conversation. And sales is treated like science. It's not guesswork, but these aren't robots. These are genuine people. My wingwomen, my sales team, they've helped me build my business from the ground. They're not just my sales team. They're crucial parts of my company. And they're not just hopping on calls and seeing how it goes. We have a system in place. I was so burnt out when I was taking all of my sales calls many years ago, and it's a good bottleneck problem to have when you have so many calls and you literally can't take them all yourself, but you can't be afraid to hire. I think people romanticize about the idea of being the only one who can sell their offer, but when somebody is trained properly, they can be just as effective as you, sometimes more effective because they're not emotionally attached to the outcome. They're focused, they're consistent, and they're not juggling and wearing all of the hats in the other departments of the business. They're just focused on their craft. And if you're doing your own sales calls and you're feeling like you're the bottleneck, well, it's probably because you are the bottleneck. And the solution is not to get better at sales. It's to build a sales infrastructure that does not require your constant presence. This is the goal. And this is the conversation that separates the coaches making consistent multiple six figures from the ones making seven and beyond. Guess what? Therapist to Coach Startup School is back. Stop talking about it, let's do the damn thing. Click the link in the show notes, and I can't wait to see you inside. The next thing I want to talk about is delivery. And I think most people skip this when they're building, and it is the one thing that I believe has compounded my revenue more than almost anything else. Delivery depth. What does that mean, Carly? Okay, 90% of my marketing is testimonials, real client results, real transformation stories, people who were exactly where my ideal client is right now. They're burnt out, they're stuck, they're trading time for dollars. They're only getting paid when their butt is in the therapy chair. They're capped on their private practice. They're dreaming of something bigger. And those testimonials exist because I built a delivery experience that is best in class. Not just good, not just they got some value. No, they got a whole ass transformation. My program literally changed their life. A client experience so strong that people don't just say— they refer you. No, they stay. My clients stay with me for years. And here's the business truth nobody talks about enough: getting clients is just the beginning. That's not the goal. The goal is getting client results so good that one, marketing does yourself, and two, your clients stay. One right person who gets a real result can fill your entire business through referrals alone. I've seen it happen. My clients make referrals all of the time. And the coaches who are constantly in acquisition mode, always chasing new leads, always launching, always spending on ads, they're often the ones who neglected the delivery, didn't get the bomb.com testimonials. Clients maybe didn't even get the good results. And so then there's no referrals, there's no retention, there's no upgrades, and there's just like this leaky bucket. So you have to build the delivery experience first. Mm-hmm. Build it so good that people can't stop talking about it, that your clients are getting bomb.com results, and then just use that as your marketing. It gets so much easier. The last pillar I want to talk about is team and leadership. Now, I have cried in my office scaling this business. I have fantasized of burning it down. I will be completely honest with you. It has been stressful at times. Okay. But it's also the best thing that's ever happened to me in my life. And at times when it felt heavy, and I know I'm not the only one who's been there, here's what I've learned. The bottleneck at scale is almost never strategy. It is always capacity, and it is always leadership. When you are the decision maker in every department, when everything runs through you, when nothing happens unless you personally approve it, create it, show up for it, your business has a ceiling, and that ceiling is you, and you feel like the weight of the world is on your shoulders. That's what's left me crying. But when I changed that and I moved up in my leadership, when I took things off of my plate and I wasn't at capacity anymore and I hired decision makers in departments and I trained them and I trust them enough to actually do it, everything changed. And that didn't happen overnight. And guys, I've made every mistake along the way. I've trusted too much. I've stayed in relationships too long, whether it be with mentors or people on my team. I didn't hold people accountable. Mm-hmm. Early enough. I've learned, I've adjusted. It's all growing pains. But now this business runs when I am not in it. And if you wanna make millions year over year, you have to build a team that makes millions possible without requiring every ounce of your energy, time, and attention. That is not optional. That is the work. You have to remove yourself. You need to break what I call founder dependence, and you probably need to up your team and you need to up your leadership. Everything will change. Now I lied. I'm gonna talk about one more thing, then I'm gonna wrap it up. Numbers. I mentioned this earlier, but you have to know your numbers. It's non-negotiable. Open rate on your emails, close rate on your calls, cost per lead on your ads, lifetime client value, monthly recurring revenue, profit margins, all of it. I mean, those are just some of the numbers, but data does not lie. The coaches who are inconsistent, who feel like they're on a rollercoaster, who have great months followed by terrible months, they almost always have one thing in common, and it's that they don't have proper tracking. They're running their business on vibes and hope instead of data and decisions. When I know my numbers, I can reverse engineer any revenue goal that I want. I know exactly what levers to pull. I know what to turn up, the ad spend, when to pull back. I know when I need to launch. I know when a launch underperformed. I know exactly why. I know what's working, what's dead weight. If you don't know your numbers right now, then start there. Leads per day, calls booked, conversation rate, conversion rate. Those 3 things alone will change how you see your business. So let's summarize. I talked about a lot today. Number 1 is you need a high margin offer suite with a clear backend ecosystem. 2 is predictable lead flow. It runs even when you're not working. It's not reliable on you. You have an inbound system and you have a team that's helping you. That's number 3, a sales infrastructure that doesn't require you to close every call yourself. 4 is a delivery experience so good your clients become your marketing. 5 is that dream team built to scale without you being the bottleneck. And 6 is numbers, data. Tracking. You gotta know those. And that's it. That's the system behind the $5 million in sales that I've made. It's not really sexy. It's not glamorous. It's not a new strategy nobody's ever heard of. It's fundamentals. But it's the fundamentals that I have executed at a high level consistently over time with obsession and conviction. So making millions year over year then just becomes boring, like frying eggs on a Tuesday morning. Okay? That's what I want for you. So if this episode gave you clarity on where the gaps are in your business, or maybe it helped you dream of what is actually possible for you, then I wanna hear from you. DM me on Instagram.
