The Blueprint To Booking 20+ Meetings A Week Using GTM Engineered Cold Emails

A how-to YouTube tutorial (Khari Harper) that demonstrates end-to-end cold-email setup for a marketing agency targeting painting companies. It shows sourcing local leads with Outscraper, cleaning and formatting CSVs, creating a three-step split-tested campaign in Instantly (two initial variants + follow-ups), account/setup recommendations (mail provider), basic deliverability filters, and reviewing campaign analytics (example: 11 opportunities from ~198 emails). The video emphasizes the goal of a cold email—to gauge interest—and provides reusable templates and operational rules (e.g., 3-step sequence, 10 emails per domain/day limits).

All right, so I'm gonna break down everything about cold email, how to set it up, what to look for, where to get leads from, all of that. Because I haven't found a good YouTube video on how to do it yet. So I want to be the one that does it. We're going to make this very simple. We're going to use this campaign. This is a test account that I have. We're going to pretend that we are a marketing agency and we generate leads for painting companies. Once again, you can follow these frameworks for any business that you have. But just follow me. Don't overcomplicate this process. And, yeah, we'll take it from there instantly. It's a very simple tool. All you really need to know is here is your analytics. Here is where people reply to your emails. Here's where you're going to build out campaigns. Okay, that's. These are like the 1, 2, 3. These are like the three most important buttons inside of Instantly. Three most important tabs. Okay, so what we're going to do now is. So we've already figured out, like, we're a marketing agency. You can use cold email. Anyone can use this, by the way. Anybody. These are frameworks you just put in what will work for your type of business. So let's just say we're a marketing agency for painting companies. First in our offer is we generate customers for our customers or leads for painting companies. It's that simple. So first we have to make sure we know who our ICP is, which would be painting companies looking for more leads. Hence, which is like every painting company out there. All right. But we also, like, there's things you want to look at. Like, what type of company size do you want to work with? I will work with, for the sake of this video. Any company. It doesn't matter. I'll work with any company, any size. It doesn't matter. Okay, so now that we know we want painting companies who want more leads and the company size doesn't matter. Cool. What we need to do next is we are going to have to download and find a place where to get leads from. If you're getting like, there's a great tool called Outscraper. I like Outscraper a lot. We're going to use Outscraper for basically lead generation. Okay. What is going on my computer? Oh, this is crazy. Yeah, sorry about that. No idea what happened. But we're back now. So we're using Outscraper so we can find our lead list. Outscraper is great if you are targeting like local businesses, things like that. There's other things like Apollo and Sales Navigator. We're not going to get into that. We'll save that for. Or the another video in a cohort than when we do our go to market training. But anyway, so now we know that we want to work with painters. So we're going to make this very simple. We're going to go to TAS services by type businesses and poi, Google Maps, Data scraper and we're going to look for Painter. Okay, we're going to use Painter. Once we do that, I want to limit the results. The more you do the better. But if you. I say just start with 5,000 leads from here. What we're gonna do. Let me move my handsome face out of the way. Excuse me. We are going to now we have to download the lead list package. So this is the recommended pack right here. So we want to click select. We're going to select this package right here. Let's look at the advanced parameters. I like to do only with website and with a phone. Those are the two things I always want as without a website they're usually like they just operate too old school. Other parameters I actually. Well, here you can just change the name. It doesn't matter. So task title. Oh wow. They made an update where you can actually make a task title. So Painter leads and you can really get specific on this by the way. So like you can literally just click. We don't want to do plain queries. You can do. You could change it. Like let's just say you live in New Jersey, right? You just click, you type in nj. You can even select your city, but you can select the whole state of nj. If you only want to target New Jersey painting companies, you do all that stuff I just showed you. Then you're gonna click get data. It's gonna give you a price. Of what? The most. The least you're gonna pay and the most you're gonna pay. So for 5,000 leads, the most I'm going to pay is going to be $76. All right. Mine will be negative because I already have money in sales side of this account. But that's the most I will pay. The least I'll pay is going to be 11.36. Cool. Once that is done, you're going to go to tasks and as you see, I already have a bunch of leads in here already. You're going to go to task and you're going to download the lead list. Okay, Let Me? See, I probably have to duplicate this. Oh yeah, they've been in here for a while. They. They delete them after 30 days. It doesn't matter. I'll show you guys how to upload a list. So now we know we have our painters. Okay, so we have our painters. We're all good there. So we're gonna need to turn this into a CSV file. Let's see. Okay, so now we opened it up. This is a landscaping list, but we're gonna pretend it's painters. Okay, so we're gonna do that. And then we just want to have. I like to have their name. So this is actually gonna be a business name. We'll change that in a little bit. You want to delete all these things? Like all this extra stuff you're gonna delete, we're gonna delete here. Does this one have emails? I hope it has emails. Let me double check to make sure. Yeah, this one has emails. Perfect. And then we're gonna delete a bunch of stuff. I know this is boring. We're gonna get into the meat and potatoes of everything soon. But I'm just showing you the exact process so you guys know exactly what to do when it comes to building cold email campaigns. Boom. So we're going to delete all this information right here up until where it says, like located in Google. Because we really just don't need it. All right, so now we have phone numbers, full address. We're also going to delete here. Actually, we won't. We won't delete City. I don't want to delete City because you'll see in a little bit as to why we don't need to. I delete these columns here and I'm going to delete all these here. And we need to do this. And it's all going to make sense in a little bit. You know, I'm deleting all this information here. Delete. Cool. So now we have name. I wish it gave me the owner's name, but it doesn't. It's fine. We're going to delete this phone number. You can always keep. I just keep it just to keep it. It's really not like a necessity. Okay, so I don't want you guys to think like, oh, no, I need the phone number. Like you really don't. You'll be alright without it. So here we go. We got everything. And then we could delete this one because it's not necessary information. How many leads are in here before I import? Okay, so we have A thousand leads here. Technically, some don't have emails. So now that we have this, because once again, we're going to consider these. We're going to say these are painters. I know it's not a painting list, but I can't find my painting list. So we're only in. Even if I did, I couldn't re upload it into whatever it's called instantly. So we're going to say this is painters. Okay. Now we're going to take this. We're going to have to share anyone with a link. We're going to go back into instantly. We're going to click add new campaign. I'm going to put YouTube test campaign. You guys are watching me do this live, by the way. So knowing you can't say that, no one's ever taught you. So leads, we're gonna click add leads. Use Google sheets. I'm gonna paste a link there. Error parsing. All right, this means I'm gonna. When that happens, it means you're gonna have to upload a CSV file. So I'm gonna just download this file. Download CSV. Cool. We got that. I'm gonna have to move this out of the way. All right, just finish downloading it. We're gonna go back into instantly click to upload. We're gonna click painters yt for YouTube open. Then we're going to format it. This is name. So but it's going to be saved as company name because it's not their first name. Location. This. We're gonna change that to website, phone city. We definitely want to change it to. We could change it to location email. Boom. All right, you can leave all these on. We're gonna click upload. That's what we're clicking. Clicking next. So it's only going to upload 531 contacts because 469 contacts had errors. All right. And also, you want to make sure you clean these lists. All right. If you don't know what cleaning a list is, just go. There's going to be a list cleaner link in the description. And just look on ChatGPT what cleaning a list is. All right, cool. So now we have leads for the campaign. Okay, we have leads for the campaign. What we want to do next is go to sequences. Now we have to build out the actual campaign. Since we're only doing a thousand leads, we don't have to go like, we can go a little bit like, not generic. I mean, generic on the emails. And let's just say I actually like to do this because once I have something that's performing. I just duplicate it. You never want to reinvent the wheel. So I'm going to go here. What do I do for the painters? What was the headline? I need a referral partner. So we have boom, like this. And then we had quick question. These were the two first step emails. So what does first step actually mean? Mean first. That means these are going to be the first ever emails that go out. These are the main messages that go out. Why do we have two? Because that means there's going to be. It's going to split test between these two emails that we build out. All right, so need referral partner. This is going to be email number one. And I'm going to break down how I like to build out my emails. All right. And this is going to be email. Email number two. Once again, I'm just copying and pasting right now. This is a very basic campaign. Perfect. Best. Cool. Let's break down this email. Okay, so this is how I like to start it. You can. There's many ways to create a personal email. Some people like will do like personalization, like, hi, first name. But remember, we don't have the first name. Okay. So, hi. This is gonna be completely out of left field. I'm getting a bunch of leads and I can't close them all myself. Are you open to subcontract work or can I send you over a few leads for free? And whatever you close, you pay us once you get paid. Sorry for the random email, but at this point, I'm just wasting money on advertising if I can't find who to refer these potential customers out to. Oh, at this point I'm just wasting money on advertising if I can't find who to refer these potential customers out to. Would it be a bother to send you some more info about the type of leads we get and how we could possibly work together? This is a perfect cold email. All right. Quick introduction. It's like reason why I'm messaging. Messaging you. Because I'm getting a bunch of leads that I can't close myself. And now we're going to ask a question. Are you open to. It's just a simple question. Because the point of cold email is to gain interest. Nothing more, nothing less. It's to gain interest. Then my apologies. I like to apologize sometimes in emails, like, sorry for the random email because I want them to know that I also acknowledge that this is random. And I don't want. Because there's a lot of like, the subconscious is just weird when people Are like, oh, they think. When they think you're trying to be slick or clever. So I just let them know, like, hey, sorry for the random email at this point. And I want them to know it's a random email. But this is why, this is why you're getting this random email right here. Okay. And then would it be a bother to send you some more info about the type of leads and leads we get and how we could possibly work together? And then boom, that's all it is. The goal of every single cold email is to gauge interest. It's not to close the sale. You just want to get the yes. All right. You just want to get the yes. There's more processes and steps after that, but for now we're just focusing on getting yeses. Then we're gonna do. This is the second email that goes out. Quick question. Would you be opposed to taking on more work if we work out some sort of split on whatever leads turn into clients? I know this message is completely out of left field, but it's hard to find good partners these days in the painting industry and I found you guys on Google, so I figured I'd give it a shot. Would you be opposed to me sending more information over about how it works and the type of leads we can send over to you? This is such a simple email. This isn't a one size fits all. This doesn't mean it's the greatest email out there. But this is the email that worked when I said up like the response rates was crazy. As you guys could see. When we go into analytics, 11 opportunities off of 500 emails sent, 553 emails sent. That doesn't happen. So boom, that's that. Now we're going to add a step two, which means if they do not reply to this one of these messages, one day later, it's going to send them a follow up message. Okay, we leave this empty. We're just going to leave it empty because we still wanted to use one of these two subject lines from here. Let me just go back in instantly. Campaign. Let's see what the sequence is. I always use this one as a second one. I don't know why people like do so much extra. I just. But I love to do this one as my, my next step. Just want to follow up and then I call this the breakup email. You're not interested in me sending sending you jobs, are you? Like a question, Just want to make sure before I move on. Boom. Every single time. Just do three steps. It depends on the volume and Everything. Sometimes you only want to do one step, but three steps always seems to work in my opinion. All right, it always seems to work in my opinion with leaving the subject empty. That way it could just keep. It continues on as a thread email. If you leave this empty, it's basically like a thread rather than like sending out a new email. If you add a subject line, it basically creates a new thread or a new email. And I don't want that. I wanted to follow up with the old emails. All right, so I can't give you guys a whole thing on copywriting right now, but that's the next step after you do leads. But you pretty much can use this for anything, right? So let's just say you have a dog walking company, right? And you want to find more dog lead clients. I would do this now you're looking at it like, hey, this is going to be completely out of left field, left field here. And this is what I would do. I have a lot of clients currently who work in tech and they always need their dog walked. I'm just going off the top of the head right here. Do you have a dog? And if so, would. If so, have you considered hiring someone to walk your dog while you're on sales calls? This is if we were reaching out to people in tech like that do tech sales who are always on the computer all day or while they're at work. All right, sorry for the random email. So then I'll put sorry for the random email. I'm just looking to grow my dog. Or I would say I'm just looking to expand my dog walking business and help dogs remain active while their owners are at work. You can say like owners, parents. I don't know, people get weird about their dogs at work. Would it be a bother to send you some more info about the about. I will put here about our dog walking services and how we could possibly work together. I don't know if work together would be the best, but I'll probably say how we could possibly. I don't know. Yeah, I'll say how we could possibly work together or I don't know, keep your dog company, whatever. I can't think of it off the top of my head. It's just too quick. So that's what you would do. Correct. So now you have your cold email written out and once again it's still going to be a three step. These pretty much never change. I will always use these. I don't know, I've always have and just works out really well. Alright. So what we're gonna do next is now we're going to save it. So save. And make sure you always save it instantly. I notice if you don't do it, it's annoying. It's just like either deletes or whatever updates you make, it doesn't do anything. I wish they had auto save, but that's different. So what we're gonna do next, Schedule. Sending schedule. And once again, we're just gonna say it's painters. We're reverting back to painters. All right, 9:00am to 6:00pm I like to do Saturday, Sunday. Boom. Save. Cool. You can do whatever schedule you want. I think nine to six is great. Next, you want to add your accounts, right? So you want to add all your accounts that you have and just. Yeah, just keep adding them. I'll add all of them. Boom. These accounts are no longer active, but yours will be active. Stop sending emails on reply. Yes. Enable open tracking. Disable. Do not track open. I don't care what anyone says, do not do it. Then you're going to click send emails as HTML only daily limit. You want to send 10 emails per domain at max. Okay, 10 emails per domain. So how many we have here? 5. So 10 times 5 is what, 50? So we want to send a maximum of 50 emails per day on autopilot. Let's see what show Advanced options are. Nothing. Nothing esp. I like this. Provider matching. Always turn that on. Stop sending emails. Yeah, I definitely. Now I like to do that because there's just so many out of offices lately. Let's see what's next. Then we're gonna click save. Perfect. We've just built an email campaign, but we're not done yet. Okay, we're not done. What we want to do now is. And I have to find it, so please forgive me. So now we set up our email campaigns. What we want to do now Is filters, lead ESGs. And let's see anybody that has like security on it. All right? You just want to take them out of your campaign. All right, so we're going to delete that one lead you just don't like, start digging deep into. Why? Just do it. All right? Just do it. So once again, we're going to go to lead ESGs. Again. I think we just did Barracuda. Cool. Now we're going to go to mimecast. All right, Delete. We're going to go to filters again. Lead ESG Proof point, select all delete. Because these people are like, usually have like some sort of security etc and it's just going to tank your deliverability and then you're not going to be able to send emails again. Cool. So we did that. Excellent. Let me go to filters one more time. I only like to send to Google, like, Google emails, but for the sake of this video, we're just gonna leave this open. But I'll usually toggle Google. You don't have to. In the beginning of your campaign. Don't do that. All right. Especially when it's such a low volume like this. You don't have to do that. So we're gonna click exit. Perfect. Now we have 508 leads left out of everything. All right, so that's how we're gonna send it. And all we're going to do now is click options and click launch. That's how you set up cold email. Now, of course, you want to be able to get your emails into here as well. So let me show you how to do that. Okay. But first, we just set up a campaign. I just want to show you guys how to set up a campaign first. What you're going to do now is email accounts. You're going to click on email accounts and you're just going to add your emails. All right? You could buy them directly from instantly if you want to. I'm gonna have a link. I use something called mail in. I love mail in. They're like the cheapest thing. You can get like 200 domains for 300 bucks. You're gonna see, like, that's as cheap as it will ever be. So I would use mailing. I'm gonna link them below. It's an affiliate link, so make sure you use it. Like, if I'm giving you the free game, at least let me get some affiliate money over here. So you're gonna use mail in. Let me show you what that is. Mail in AI and like, yeah, $1.20 per mailbox. Unheard of. It is unheard of. All right. You could just choose this plan. Get started. Yes. This is what you're going to have to do. You have to spend money. All right? You have to spend money. After you do that, you set your emails up. They're automatically. They're going to get connected into instantly. They have served onboarding and all that good stuff. All right. This is how you set up cold email. And then when those emails start going out. Let me show you something. When those cold emails start going out, it's uni box. This is a different cold email campaign. Ignore that. Let me see if I could go to the campaign. My Painters campaign. Boom. Would it be. So this was the first email I know shows up a little bit crazy. Let me see if I can expand this. This is the first email that went out. Hi, this is going to be completely out of left field. I'm getting a bunch of these, can't close myself, blah, blah, blah, blah. From here. They didn't respond back. So the second email sent. It sent. Then the third email sent. And what happened? They replied on the third email. This is why we do three steps. Because sometimes we. They can get these emails and it's just not the right time. They can be busy. Like these people have careers and that's a positive reply. Now they want more info. Then I would send them more information and want to push them to book a call with me so I could begin pitching my services. Cold email is that simple. We have another one here. You see, Boom. Email one email, two breakup email. And then that's when he replied. You can look at the analytics of this campaign and you can see which steps generated the most opportunities. Step one generated four leads. Step two generated one. Step three on the breakup email, it generated six leads. So step one and two is where all the action is coming from. So we generated 11 leads off of sending 198 emails. So imagine if I sent 1900 emails. I probably would have generated. If these numbers were to stay true. So I probably would have generated 110 leads and I could. You can send a thousand emails a day. Once again, this was just a test campaign, but you can send a thousand, ten thousand emails per day. This is what you do when you, when you're a GTM engineer as well. You have to understand how to build these processes. So what I want you guys to do now is I want you to set up your cold email. You have all of the links below that you're going to need the mail in instantly. Use those links. There's also going to be a sign up for the wait list. I'm having my first go to market cohort where I'll be teaching people one on. I mean not one on one in a group coaching. Live with me showing you guys how to build out entire sales processes for either your company or the company you work at. So this is going to be for people who are really interested in scaling their businesses or scaling the businesses that they're working at and become a go to market engineer. Okay? So make sure you sign up for that wait list because that is going to be happening in January. All right. But this is my cold email video. For you guys. I hope you found it valuable. If you have any questions, please don't hesitate to ask me and make sure you follow me on LinkedIn. Cold email is the best way to scale, especially if you are just getting started with an offer and then eventually you move into paid ads. But start with cold email first. Cool. Besides that, I have nothing else for you guys.
