Scale Your Sales and Your Freedom - Agent Freedom OS Explained

Thank you, Ryan, man. First one of these of the year. I'm so freaking stoked for 2026. I cannot even tell you guys how excited I am. So let's get after it here. Welcome Let me start that again, because I didn't even say welcome correctly. Welcome to Scale Your Sales and Freedom. I realize that is a big promise in an insane industry. Uh, today's conversation, it's going to start with sales. Um, because in this market, sales matter. I am not immune to the fact that we're 25 months into a unit recession, but it's definitely not going to end there. The goal is to build a business that can grow without breaking you. And if you're a solo agent, you're focused on just getting transactions done, we're going to focus on, uh, stabilizing and growing your closings, uh, adding at least 2 to 3 transactions per month without paid leads, without cold calling, without door knocking, without expensive referral fees at closing. If you're a team leader, that's the path I took in this wild business, uh, we're going to talk about growth without you carrying all the weight and give you the systems to scale without more grind. If you're a broker owner, God bless the broker owners out there, the fiercely independent. I'm sure you're feeling the pressure of this market, so I want to give you tools to help your agents grow their sales without losing their lives in the process. A quick note before I jump in: this is not a sales pitch, so I don't have any coaching to sell you. I am not selling leads or taking referral fees at closing, so For those that see what's possible, all of the training systems and coaching provided that I'll go through here, it's completely free because of the platform that it's built on. So a little bit of background on me, just to give you a little bit of context. My first 10 months in the business, I sold 27 homes. My first full year, 44 transactions closed. A handful of years later, 453 transactions with 10 agents in my local market. And I was working 1 day a week. That year I took home $1.2 million AGI tax return money, and I made all the mistakes. So it wasn't as cool as I just made it sound. But in 2013, because I had done some things right that I wasn't seeing with other coaches or other team leaders and even agents that were not productive, I started helping other agents outside of my team install the same systems and achieve the same results that I did. So Since then, I've built multiple 7-figure businesses and coached thousands of agents around the world, and I've lived through multiple market cycles. So it is true what worked back in, you know, 2008-9 in the GFC is different than what worked in 2021 when homes were like flying off the shelf, which is different than what's working now. So we'll go through a lot of that on today's call. So today is about two things for sure. I'm going to help you grow your sales predictably in this current market. Um, but also we're going to cover how to make sure your success— and I put like quotes around the word success, and I use that term loosely— I want to make sure success doesn't trap you long term. And we call this Agent Freedom OS. OS stands for operating system, but more on that later. So here's the truth, right? Most of us got into real estate for freedom, right? Whether it's more time or more money. And in some stages, in In some seasons, for some agents, that feels true, but for most agents, freedom feels impossible to achieve. So before we cover the solution, I want— I'm going to spend a lot of time on how we dig out of some of these traditional traps that are prevalent in our industry, but I want to cover, uh, and I want to be honest about what keeps most agents trapped. The traditional model teaches you how to sell homes. And yes, that's important. It's the foundation of everything we do here. Um, but what it doesn't teach you is how to create stability, leverage, or an exit plan. That's why most real estate agents, and this is true of team leaders or broker owners, literally can spend decades working harder but never achieve true freedom. Most agents are stuck on a transaction treadmill. If they're not showing homes or signing contracts, they're not getting paid. And this is true of team leaders and broker owners. They face this same trap. The money stops when they do. The problem isn't the effort the agents are putting in. It's usually a lack of structure and systems in the model and what I like to call platform that they're using. Because here's the thing, you cannot out-hustle a model that was built without leverage or exit potential. Let me say that again. You cannot out-hustle a model that was built without leverage or exit potential. Without a proven system, you will end up burning out and not getting the results that you're looking for. So let's have a little bit of fun. This is going to be a lively exercise if you'll play all out with me. Your business runs on a platform, and what I mean by that, it's the brokerage you've chosen to hang your license with. Let's see how strong that platform actually is. I'm going to go through 6 areas and I want you to rate yourself scale of 1 to 5. 1, It is not good. 5, it is absolutely awesome. And this is not about where you should be or where you wish you were. It's just about clarity. Clarity comes before progress. And do not overthink this. Just be honest with yourself. All right. So number 1, freedom and quality of life. Do you have margin, presence, and a life that you actually enjoy? Scale of 1 to 5. 1, not so much. 5, I just love my life, everything about it, and my business. Forget GCI money for a second. I mean, your business certainly serves your life, but we're just talking about the freedom and quality of life. How do your days actually feel? Number 2, predictable production. Do you have a documented repeatable system that generates and converts business like clockwork? Scale of 1 to 5. If I looked at your business, would I see a lead generation and conversion machine, Or are you using hope marketing, just hoping the next lead comes in, hoping the next piece of business comes in? Number 3, platform effectiveness. So this is the brokerage that you're hanging your license with. Does your brokerage or broker actually help you close more deals? I'm not talking about you have like random trainings or like they give you logins or they give you some ideas. I'm talking about actual tools and systems provided by your brokerage or those you're aligned with at your brokerage that actually help you close more deals? 4 is agent collaboration. Are the top-producing agents in your brokerage openly sharing their best stuff with you? Like literally handing you their best stuff? Like, here's my listing presentation, here's my pre-list packet, here's my equity evaluation, here's what I do to market on social media, here's all my database touch stuff, right? Are they literally giving you the best stuff? Is it truly collaborative or quietly competitive? Competitive? Scale of 1 to 5. 5, leveraged income and exit plan. At your brokerage, is there a proven plan to build leveraged income beyond production? So if you stop selling homes for 3 months or 6 months, what happens to your income in the current platform that you're in? Number 6 is clarity and accountability. Do you operate your business from a clear 3-year vision a documented 1-year plan and an actionable 90-day focus? Or are you in reaction mode day to day and week to week? Scale of 1 to 5. So, what does your score reveal? Here's the thing. Low scores, if you rated yourself 1, 2, 3 in all those 6 areas, that does not equal personal failure. Low scores are simply a platform problem. That's why working harder doesn't fix it. And here's what I mean by it's a platform problem. And this is the model for the last 100 years in real estate. And this is true of most traditional brokerage. The structure is top-heavy, so they can't really focus on the agents because there's so many structures. There's all these layers in the machine. You've got the franchise headquarters, the regional owners, the franchise owners, the office staff that they have to hire to recruit the agents. The agents then generate all the revenue that feed the machine. So each of those layers take a cut of your hard-earned commissions. That's 4 to 5 different layers that need to get paid for this machine to run as designed. It is a model built for the layers in the brokerage to win big at the expense of the agents. And because of the way the traditional model set up, there is no exit or leverage or freedom. I don't care if you sell 20 homes a year or 200 homes a year, if your income stops when you do, that's not a sustainable model. So hopefully I've laid this trap out clearly, that traditional success and the traditional model is not going to get you there, and that'll keep you busy but not free. The solution isn't to grind harder, it's to operate differently. Freedom is not a matter of effort, it's a matter of systems, systems that create predictable income and leverage your time more effectively. I did a podcast recently with Curtis Fenn, the CEO of RedX, and they're a seller lead gen platform, let's call it. He said that a billion leads were sold to real estate agents in the last 12 months, and only 4 million homes sold, so a potential $8 million commission checks. Even if all of those 8 million buyers and sellers came from one of those paid leads, which they didn't. But even if they did, it's 125 leads generated per closing. It's probably more like 500 leads generated to every closing that came from one of those leads. That is not a game you want to play. So in a perfect world, you generate warm inbound leads, leads that convert way easier than the cold paid leads. You'd be able to forever exit the third-party lead system and take back control of your business and your sales and income will scale and compound over time. So big picture on how our approach inside Agent Freedom Collective is wildly different than the lies that are being sold and told to you. So in this simple example, if you had a liquid net worth, I mean, like literally you could write a check for $1.25 million investable assets, not your house, not your cars, not your stuff, um, that would yield $50,000 of safe, you're not gonna deplete the investment capital, right? So $50,000 or roughly $4,000 per month. The challenge is when I ask most agents like, hey, what's your I'm done number? Like, how much residual income would you need to have coming in for you to not sell homes anymore? And they're like, I love selling homes. It's like, okay, great, but what amount of income would you need to not have to work evenings weekends and have complete time freedom? Most agents tell me $10,000 to $20,000. The answer is typically $20,000, probably 70%, 80% of the time. So I'll use that in this example. So $20,000 a month of monthly residual income, or $240,000 annual residual income, is a liquid net worth equivalent of $6 million. If you had $6 million in the bank, according to the Trinity study, the 4% rule, you could safely withdraw 4% or $240,000 per year or $20,000 per month. If your number is $10,000 per month, your liquid net worth is $3 million. Let that sink in. $3 million is equal to $10,000 a month. $6 million is equal to $20,000 per month. And this is the harsh, harsh truth for all of us, regardless of us being in the real estate industry. Our current financial picture is, for the most part, there are extenuating circumstances sometimes, but our current financial picture is the result of the choices that we've made to this point in our journey. There's no shame or blame in that statement. But if your I'm done number is $20,000 per month, which is a net worth equivalent of $6 million, and you haven't saved anything so far, like if I asked you to write me a check for for like, what's the largest check you can write to me within 3 days? That's liquid net worth. Let's say that number is not very high. So your gap is literally $6 million. You have to be saving like $300,000 per year. And in 20 years, you'll have enough money to basically live off the investment income that we talked about before. So for most agents, that is just not a possibility. And so the real question is, based on where you are today and, and the fact of like the math of your current situation, and, and are you where you want to be at this point in your journey, is it more likely that you can bring 10 to 15 agents to Agent Freedom Collective in the next 2 to 3 years Or is it more likely that you can save $3 million or $6 million and maybe it takes 10, 15, 20 years to do that? Be good. All right. That my friends is a wrap. So I'm going to hang out here for, I always just do a one cut on it. So let me see if there's any questions that came in. Yeah, Chris is in our world. He burned out multiple times. Luckily, he didn't bow out. Chris is one of our, one of our builders and one of our leaders, just crushing it and really gets the vision. Is it required to build a big team to get— no. Okay, really, really good question. So I have a different view on it right now. So You know, even the way that I built out Million Dollar Agent Method. So, this is a really, really good— I'm stuttering. It's a really good question. So, basically, 10 years into my journey of Real Estate B-School, probably at that point, 2,500 paid coaching clients at that point, I took about 6 months and I looked at all of our best successes and people that didn't achieve at a high level and You know, we used to have a hard line where you had to have achieved like $500,000 GCI and we could take you to, you know, $1 to $1.5 to $2 million. So take you from 50 deals to 100 deals to 200 deals. That was the journey. And we let some people in that were doing 25 deals and, you know, but I redesigned the entire thing and I created 4 stages of growth specifically to get to $100K, to get to $250K. Which is roughly 25 deals to get to $500K if you want, and to get to a million if you want. So now there's just a different way that we teach it where to get to $500K GCI, you're probably gonna have to have a, a solid licensed local admin. So technically that's a team, but you're taking home probably $30 grand a month in that model. And you're not working evenings and weekends. You know, to get from— if you've gotten to $500,000 at that point, to get to $1 million is a couple agents taking over all the buyers and you're just focusing on listings. So it's not that hard. So a million-dollar team, I guess, as Chris is asking the question, is not, um, is not what I thought it used to be. Like, it's really a simple, simple business. It's probably the team leader doing all the listings, a local licensed admin that has a VA under them and then 2 junior agents that are doing the open houses and answering yard sign calls, you know, doing the work that the team leader has graduated from at that point. So if you call that a complicated business, but in that model, the team leader is probably bringing home $40,000 to $50,000 plus per month, maybe even more than that, and, and working less than they were at $500,000 GCI. So we teach it all. Doesn't matter where you are, where you want to go, we've got all the systems and tools to get there. Above $1 million, there's 3 other stages, $1.5 million, $2 million, then $3 million+. So, we've got it all dialed in. But yeah, there's more, to Chris's point, there's actually more freedom. If you're wanting to build a multiple-million-dollar real estate business that's on the right economic model and, you know, is systems-driven and super profitable, not only to the agents that work within that model but also the owner, there's a way, there's a right way to do it. And we have all of that and it's hard, right? It's hard. I think real freedom is achieved inside of what I, the way I see it now, where let's do a little less production. Let's do $400,000 to $500,000 per year of production, highly leveraged with a local licensed admin. And then let's focus on attraction. Let's, you know, get that down, that core business down to 30 hours a week. Let's spend 10 to 12 hours per week just helping other agents. And in the process of helping other agents, you're going to build out this residual income pillar that is going to be the coolest freaking thing ever. So that's kind of how I see it today.
