GRAX Grow Operational Excellence Programme

Paul Freudenberg explains how founder-led businesses with 10+ employees lose 20-30% of their value to operational chaos. Revenue grows linearly but complexity grows exponentially, killing valuation through owner dependency, poor systems, and weak financials. The GRAX Grow programme works backwards from a target valuation to identify and fix the operational gaps that matter most.

Hi, I'm Paul. Welcome to the Gratz Operational Excellence Programme, where we transform founder-led businesses into scalable, high-value assets. At 10+ staff, inconsistency is increasing and productivity is going down, causing you to work longer hours, fight fires each day, and sometimes it can feel like you're losing control or even sinking. At this point, adding more customers will only make matters worse because now growth is working against you. And here's why. Growth is linear. You get 1 customer, then 2, then 3. That's the blue line, but complexity grows exponentially. That's the red line. At 5 people, there are 10 possible connections between team members. At 50 people, That's 1,225 possible connections. That's 100 times the complexity with only 10 times the staff. This is operational quicksand. What got you here is now working against you, and here's the trap: working harder just makes you sink faster. The operational friction this creates isn't just eating your time and sanity, it's destroying 20-30% of your business value. Your staff can see it, your customers can feel it, and if you ever wanted to sell, investors would spot it in minutes. Unfortunately, 94% of businesses eventually close their doors after years, even decades of hard work. Many of them were profitable when they closed, but profitable doesn't mean valuable. Here's what's actually happening. Your operating model evolved naturally. Quick fixes, temporary solutions, whatever worked in the moment. Speed mattered more than structure. This organic approach was perfect for getting started, but organic doesn't scale. Now there are spreadsheets, disconnected tools, WhatsApp groups, ad hoc processes, and a sprawling filing system. With complexity increasing exponentially, your operating model is now your weakest link. More revenue equals more problems when your foundations are shaky. The fix is upgrading your operating model and making one critical mindset shift. Right now, you're thinking like a business owner. Customers first, revenue first, growth first. You need to start thinking like an investor. Value first. That means your first priority isn't your next customer. It's the value of your business. Not when you're ready to sell, but today, right now, as an operational scorecard. Because the answer to operational quicksand isn't found in spreadsheets or new software. It's found in your operations, and operations determine value. Let me show you what I mean. Your business is worth a multiple of its operating profit, or EBITDA as it's known. If your operating profit is $500k, and your business has high transferable value, that might achieve a 6x EBITDA. That's £3 million. That's a cheque for £3 million. But here's what kills that valuation: high owner dependency, lumpy cash flow, customer concentration, poor systems, weak culture, missing documentation, unreliable financials. Perhaps it sounds familiar. That's operational quicksand turning into valuation quicksand. And when the risks stack up, your multiple doesn't drop to 4 or 3 times, it drops to zero. So here's the shift. Instead of asking, how do I get more customers? Start asking, what's my business worth today? And what would make it worth more? With no number, there's no goal. When there's no goal, there's no strategy. Without strategy, there's no plan, and without a plan, there's no action. And without action, you're just guessing at the right thing to do each day. So we plan backwards and then we build forwards. We start with your target valuation, then map the exact path from where you are today to where you need to be. That's how operational quicksand gets solved. Here's what's interesting about building toward a valuation target. The things that increase your business value also make it easier to run. Higher valuations happen when businesses have less risk and require less owner involvement, which means improving your valuation also improves your margins, engages your team, and gives you your time back. Suddenly you have real options. You can raise finance for equipment or expansion on better terms. You can acquire smaller competitors and double your value overnight. Before you even think about selling, which is a very smart strategy, and you can exit to serious buyers at premium multiples when you're ready, not to the bottom feeders offering peanuts. Or maybe just run a valuable, more profitable, less chaotic business. Even if you never sell, operating like you might transforms everything. Most companies don't think about valuation until they want to sell. By then it's too late, the full potential can't be realized. We build it in from the start so you're always deal ready.
