how I made $2.3M online so you can just copy me

Andrew Leedham breaks down the system that generated $2.34 million in gross revenue for his coaching company. He shows the numbers (30% conversion rate, $3.2K average order value), the product built on Skool, the traffic mix of paid ads and organic content, and the 30-60 day nurture cycle before a sale.

What if I told you that there's a simple business model that's made my coaching business over $2.3 million online and that you can copy it? Now, in this video, I'm gonna break down the exact steps that I use to bring in high-ticket coaching and consulting clients every month without having a massive audience, without spending all day pumping out content, and without spamming people in the DMs. And look, just for background, I'm not some Lambo boy in Dubai trying to sell you some full stream. This is about creating a real business, one that's changed my life and one that's created real impact for my clients, real profit for that business, and most importantly, the freedom for me to live my life on my terms. So I'm gonna show you the exact steps that I use daily, and once you see it, you'll understand just how simple and predictable this system really is. So look, let's just dive straight in. So what I'm gonna do is literally show you everything, okay? The product, the financials, the processes we use, the traffic sources we use to generate leads, the funnels we drive those leads to, the trust ecosystem we use to nurture those leads so that they're ready to buy, and then the whole team structure that I have in place and how I manage it so you can see how the overall system works together. Okay, let's start off though with a little bit of proof because I think that's important. So you can see here inside ThriveCart that we've generated $2.34 million in revenue, in gross revenue. We've done just an average order value of just over $3.2K, conversion rates just roughly 30%, and our average daily revenue is just over $1,100. Now I wanna be completely clear and transparent with you. We haven't collected on every single penny of that $2.34 million. Obviously sometimes clients don't necessarily follow through, but it's pretty close. It's close enough as a number, okay? Now, so let's start off with product because it's the most important thing. Okay, your product is the backbone of your business, is the vehicle that ultimately drives your business. Get that right and structured right, and everything else about your business becomes way better, way easier, way more scalable, way more straightforward. If you get that wrong, everything downstream is way harder. So we are very much product-first. We are a product-led business. Because it's what has been the foundation stone of our success. So what that looks like is you can see here, this is our Skool community. So we host our product in Skool. If you're any kind of online coach, consultant, course creator selling any kind of information product, Skool is the absolute best place to host this. Okay, I'm not paid by Skool to share this. I've just found that it's by far the best platform for any kind of information transformation business, and it's made up of 3 things, just as our product is, which is community where people can share wins and ask for help. You can see here the classroom where they can access information, where they can solve any of the problems that they may have, solve whatever challenge they're looking to deal with, in our case, how to scale their coaching business. And then also the calendar where we host a whole series of coaching calls every week to help people deal with any specific challenges they've got, get help quickly. So it's community for help, classroom for information to solve their problem, and then calendar for live Q&A calls with experts. Okay, now alongside that, you can see that all this works in conjunction as a system. We have processes, traffic, funnels, trust, and team. Okay, now let's start off with processes because this is really important if you want to build a business that's scales. Now, I love Notion. It's where I hold a lot of my documentation because it's just simple and easy to share. So you can see here, everything that we do is documented in a standard operating procedure. I don't want people to be thinking too much about how to do things. I like it all systematized. I like it all written down. I like a step-by-step process where people know exactly what to do. Okay, so inside our sales SOP hub, which is where we store all of this, I'll just give you an example. This is our dialer script. So you can see here we've got everything laid out. What does the script look like? All the questions you need to ask. How do you sort of basically work through all of that? Okay, that's true of everything else. We have those for sales, we have those for operations, we have those for client management, we have those for payments, we have those for reporting. Everything is documented so any new member of the team that comes in, they know exactly what to do. There's nothing to think about, and most importantly, nothing gets missed. Okay, so we do that. I like it being really simple and clear, and I highly recommend you do the same. Now, in terms of traffic, this is obviously the heart of any business. Lead flow is everything. If you have good lead flow, you have a business. If you don't, you don't. So we fundamentally rely on paid traffic and organic for generating our leads. We do a lot of paid traffic, a lot of Meta ads, both on Instagram and Facebook. We do a lot of organic content on Instagram and Facebook to generate further leads as well. We have also done some Google ads, although our focus is primarily Meta. We do a lot of emails out to people that join our list because it's a really great way of nurturing people. And then we're also building up a YouTube presence now, which is obviously where you're watching that. This video. So you can see all of those things work together. Now you want to basically make sure you use both paid ads and organic content. They both work well together. If you just focus on one, you're missing a whole lot of revenue and lead generation that you could otherwise do. Okay, now in simple terms, what we generally say is you use paid ads to generate traffic, use content to generate trust. That's a bit simplistic, But it's also a very good way of thinking about it. The 2 things work together as a bit of an ecosystem, but you really want to— if you have a scalable business, you want to be using and leaning on paid traffic. Okay, now where we drive that traffic to is a very simple funnel. Okay, now people like doing lots of fancy funnels, make it really flashy and complicated. The simpler this is, the better it converts. This funnel converts pretty consistently about 30%. So roughly, you know, for 3 out of 10 people that come to this funnel will enter their information, will become a formal lead. So it's just very simple, a sort of top headline, what we call the eyebrow, the main benefit-driven headline, the fact that it's free. They enter their first name, their email, their phone number, and we have a qualifying question to make sure that we are primarily getting our target audience coming through this. We only pixel people that answer yes to this question. So Facebook, Meta, only sees as a true lead people that answer yes to our qualifying question because we want the system to generate more of those. Okay, and then once they sign up for that, they come into our free community here, which is what we call Scale Our Coach— Scale Your Coaching Business. Where again you've got some free materials, that free community where we start to generate trust, but I'll come back to that in a second, okay? So that's the funnel that we use. Now on top of that, what we want to do is really build and nurture that trust, okay? Remember what I said, that you use ads to generate traffic and you use your content to build trust. Think of the 2 as an ecosystem. So I wanted to be clear, we now work in a world where trust is an absolute premium. People will not buy from you unless they trust you. How do they trust you? They have to consume a lot of free material and organic content from you so that they understand, they experience that you can truly help them. Now, it's not just a matter of pumping out any random content. You have to put out content that speaks specifically to your, what we call your ICP, your ideal client profile. You have to know what their pain points are, what their desires are, the challenges they have to overcome, what their demographics are, what we call their sort of psychographics are, all of these things so that when you're posting content, it's speaking to them directly and they understand that you're someone that can help them. So how do we do that? This again is a whole ecosystem. It starts with that free school community. So we have one paid community for, uh, for people before they sign up as private clients and a separate community that's only for our private clients. What we offer in here is the 7-Day Ads Masterclass for Coaches. This is effectively like a low-ticket funnel without people having to pay for it, but we do have that qualifying question. In here you can see that we have all in all those 7 days how to create ads that work, how to basically set up your avatar and your targeting and your messaging, how to build trust through that process, through that journey. We'll show you the exact steps for free in here and then we'll show you the 3. So there's words clearly, the 3 funnels that we recommend: the follower funnel, the messenger funnel, and what we call the authority trust funnel. In here. So you can see we're giving away a lot of value for free in this school community. That serves 2 purposes. One is people get to effectively try before they buy. On a lot of our calls, people are often surprised at how much good stuff we're giving away for free. But what it means is when we're talking to them, when we're on that sales call with them, they understand that we're experts, that we can help them buy. So don't be afraid to give away really good stuff here. It's not the whole farm that you're sharing, but you are giving away good targeted content that solves that entry-level problem for your target client profile so that then you can show that you are the person that can help them scale from there, get to that next level, okay? And again, in here we've got the community where people can ask for help. We've got the classroom. We don't offer any of the free calls to our to simply people that sign up to our free community, but what they can do is see the free calls that we have on offer, and it's a nice incentive for people to go up to the next level. Okay, so that is part one of the Trust Ecosystem School, but it's only part of it. Alongside that, we also do regular emails. So what again we're doing is we're talking. To that ideal client profile to our email list, right? So when people sign up through that funnel through here, let me just find it again. We are then— they're then joining our email list and we are then regularly sending them emails to nurture them. We're solving problems, we're sharing expertise and information, we're speaking to the challenges, the desires, the outcomes that those people want. And again, through that multiple touchpoint, they'll get it. We also then use that same approach on Instagram, posting regular content. So again, people get to hear my voice, see me speak, consume information from us so they understand we can help them. Through GoHighLevel, which is the kind of main platform that we use, we also send a series of text messages, again, that become a very powerful nurturing You've then got the YouTube channel that I'm building up now as a further way of nurturing, so people can see through school, through email, through Instagram, through text, through YouTube, and through Facebook that I'm someone that they can trust, that I'm someone that can help them. Okay, so all of those things together act as an ecosystem that works to nurture people to the point that they're ready to buy. The reason why this matters is If you're selling high-ticket coaching programs or high-ticket consulting programs, very few people are gonna be instantly ready to buy the minute they see one of your ads. There's normally a lag of somewhere between 30 to 60 days between someone first having an interaction with you to them being ready to buy. And the way that you speed up and accelerate that process is by having lots of free resources, lots of content, that they can consume from you that nurtures them to that place where the sales calls that you have really just become decision-making calls rather than sales calls. Okay, now the, the final part of this then is the team. So I'll just zoom in a little bit here so you can see. I like to keep my team really simple and lean. I don't like big teams. I want a business that's optimized for profit, not simply revenue. So this is very much structured As a high profit, as a high margin business. Okay, so you've got me at the top of the tree, if you like, focused on building the marketing brand. I have a very simple, very focused sales team. I have a setter/dialer, someone that works in the DMs, someone that basically takes an initial call to make sure that people are ready to buy. And I then have a closer that takes those calls. I do sometimes take the calls myself. But someone— I have someone on my team, my setter that— excuse me, my closer that does the majority of that. Then in terms of fulfillment and delivery, I have a couple of business coaches that work directly with my clients. So I speak to the clients at the beginning, we do a simple roadmap call together, and then I hand over the day-to-day management of that client to a specialist business coach that helps them get to where they want to be. Okay, I just have 2 of those. I can add in further ones as we scale further, but 2's proven to be a good, simple, easy number to work with. And then I have a content team that helps me produce that content. Again, it's very simple, just one person that helps me support all the content creation to keep that really simple. So what you can see here is that this team is tight, right? It's way too easy to get into building a big team. That means you've got a lot of costs, And you can see that each one of these people is either fundamentally and very directly involved in generating revenue in sales or supporting direct fulfillment in the coaching team. And the content is obviously part of that nurturing and trust. I do not want lots of people around it. This is very, very focused. Okay, so that is the whole system. It's very simple. It's It's very straightforward. We have a simple product, community content, and free training calls. We have a traffic system that drives people to a simple funnel. We have a trust ecosystem that nurtures those people till they're ready to buy. And we have a simple team structure that we manage to deliver all of this, but it's kept very lean, very deliberately, okay? So that's the simple system, that's how it works.
