Defining Shop Foreman Duties

Richard asks how a working shop foreman differs from a non-working one. Chris Collins and Christian say the working foreman should focus on flagging hours and time management with limited mentoring duties. They suggest a 90-day trial where the mentor gets paid the hourly difference to incentivize training without slowing the mentee's growth.

That's 8333 Ask SDR. Let's go to this week's question.
Hey, Chris and Christian, it's Richard calling shop foreman. Got a question for you guys. You've had a episode there where you showed a breakdown of responsibilities for the shop foreman. But my question is how do you differentiate those responsibilities between a working shop foreman and a non working shop foreman? Feels like your focus is more on the non working shop foreman. I'm just wondering what kind of breakdown would you give for a working shop foreman who still has to focus on hours turned for themselves in the shop. Any advice is greatly appreciated. Love to show you guys. Thanks a lot.
Funny. Richard is a thing. Now, I had two Richards in my family. My uncle and my grandfather. And nobody called him Richard. They called him Dick. Nobody does that anymore.
No, it's not as common of a name.
Funny, right?
Yeah.
Do you know in irreplaceable service manager that that's not the real name.
Or.
No. Millionaire service advisor.
Oh, the what? You called the manager or the dispatcher Manager. You called the manager.
His real name wasn't Dick.
No.
But I changed it. I like it to protect the guilty, innocent people.
Regular name.
Yeah.
Well, Ricardo.
You'Re my favorite kind of shop foreman.
The working style.
Yeah.
I have a lot of respect for that position.
I don't. So if they're working shop foreman, I usually try to put two quick lube or texts that are gonna be something young kids next to you. But I don't give you too many responsibilities. You might be a team leader in our system.
But if you're. If your main source of income is to flag ours, your main responsibility is the flag hours.
Yeah, I was going to say you have to be a master of time management and like literally scheduling your time for the. For the shop form and activities that you're required to do. And everything else is the free for all to try to book as many hours as humanly possible. So we're on the same page with that.
But I would use you to mentor.
Mad respect. Exactly. You want to explain that a little bit about how you would have him be a mentor?
Well, if it's in lateral support, you'd be a team leader.
Right.
And then you would get paid a bonus on the production of your six or seven technicians.
And that bonus would probably be 25% of your pay in that range, depending.
If you're mentoring somebody else. Let's say there's a new tech coming in and I want that tech to go flat rate eventually. What I probably would do. So let's say you're Richard and I'm. What's my name?
Frederick.
Frederick. So I'm. I'm going to go flat rate in three months.
Okay. 90 days.
90 days.
I might give you dick.
Well, how much do you make an hour?
$42.
Okay. How much do I make an hour?
$18.
What's the difference?
$24.
I might give you $24 for every hour I flag. Oh, I like for 90 days. Because, you know what happens is I'll.
Make you flag more hours.
It's worth.
It's.
So the thing is, is if, if a tech is mentoring another tech and the hour is worth more to them, flagged by them, they will flag all the hours.
Yes.
But they will actually mentor the other guy if the hour is worth enough that they have two incomes.
Yeah. I've seen a lot of shops try it and where they give. The mentor tech gets two or three bucks and I never see that work.
Yeah.
So there's a. I've also seen.
I just give you the difference.
Also seen it go the other direction. Like this is a sweet spot. Right. Because the other direction is that the mentor tech gets flagged for all of the hours and all of the pay. Have you seen that before? Yeah. And then that's like a stunning of the growth of the growth of the new technician. Plus, if you're the mentor technician, you'd never see an end. It's a cash cow. And why wouldn't you take 10 of those? Right.
So the 24 is a happy medium. It's brilliant. And the timer on it. Right. That's the biggest thing that I noticed.
I've been accused of being brilliant before.
When?
Just yesterday.
Yeah. You are brilliant.
Yeah. Good stuff, Richard. Thank you for listening. Thank you for the call.
Thanks for doing a hard job.
Yeah. But if you're, you know, to make a long story short, if you're, you know, if your pay is based on flagging, that's the priority.
Yeah. It's good.
Thank you. We'll see you next time on Service Drive Revolution.
