How To Turn Yourself Into A Money Machine - Part 2

Larry Weidel explains how to scale a business by building a ranked system: recruit, trained operator, manager, executive, location owner. New hires feed the pipeline, creating managers who can run more locations and generate unlimited income.
What we're talking about is how do the whole process, what's the process of you developing through all a bunch of stages to where you have a functioning business working with or without you, functioning full scale with or without you generating income. And that is a money machine. That's what a business is. A business is something that operates, performs a service functions whether you're there or not. In the beginning, it's only you, you're the only one who can go in there and generate things. But how do you go beyond yourself to where you have a monstrous business with dozens, hundreds, thousands of people in one or multiple or unlimited number of locations? How does that happen? Well, it happens the exact, not exact, nothing exact the same, pretty much the same way you expand. If you're in any kind of corporate. Because you got to build a structure, you got to build an organization. So a corporate structure, a corporation, if you want to do, have an army, if you want to have a sales force, it all pretty much structured all the same way. If you, you want to do anything because you have to put groups of people together and you have to have a chain of command, of chain of responsibility where people are responsible for people below them and they can move up through these processes. And pretty much all businesses, retail or what, whatever, any kind of service delivery, manufacturing, to have whatever you're going to have, you're going to have to have a group of people. They have to have essentially an army organizational structure. And it may be the easiest way of saying it because here's what you wind up with. You have people that start raw recruits, rookies, green, they don't know anything and they've got to move through various stages to where they can or at least somebody, the best and brightest move up to where they can run the operation entirely themselves. They know all the phases, you can put them in charge, they can run a store, a location, all by themselves without anybody doing that. And so what happens is you got to get them where they can function as say a part time type basis. Then when they're kind of full time on their own with very little supervision, they'll eventually move into where their assistant management, their management person of some kind of level and there become more of a senior type management person. And so let's go over and let's look at how this works. If you're in the military, how does that work? Well I tell you, here's the process. See, since we don't know when you hire people in, I'm going to give you a picture of what A people, business, factory type thing looks like. Because when you bring people in, you got to give them a chance. See, this is where, let's just say like here, this is the entry, okay? It all starts with people that you interview. They're going to be your prospects, they're going to be prospective new recruits. Like in the army, you know, they have recruiting centers all over. Whatever your business is, you have your hiring offices, your human resources, and you got people, people that go out there and either one on one or interview the office or circulating around to colleges and whatever you're looking for new people, you need new people and you have all kinds of ways that you go out to find these new people to get interested so you can get them into your processing plant. Now what will happen is we don't know who is going to be serious, who's going to be suited for it, who's going to have the knack, who's going to have the people skills, who's going to have the interest, ability, whatever. We can't. You know one thing about people, you can't pick them, but you can. You can have selective masses, you can eliminate some of the bigger type things and put the odds in your favor. But you once you generally like. If you're going to have a basketball team, obviously it helps if most of the people you're talking about are fairly tall, fairly athletic, fairly fast and are coachable. You know, you have to start with that. Now occasionally you have a fireball short guy who can come in, but usually, or a spastic super tall guy, maybe you could make him work. But by and large, most of them have certain characteristics. So you want to identify the characteristics in your business that you're looking for and get lots of these people in here because you know, it's an elimination process. You don't know who's going to raise their head up, you don't know who's going to make the team until you give them a jersey, put them out in the practice field, put them through their paces. But here's how it works. Look at this. Like a pot and let's just say there's a hole in here and like a spout. What happens is you put enough people in here, you put them through training and you give them a chance. You don't know which one, but one of them eventually is going to be ready. They're going to master that and they're ready to move on up now to the next stage. Okay, they're ready to get promoted, they've mastered it and they're ready for a bigger challenge. Okay, so now they're, now you're going to start to see after the first one goes, if you keep adding people in and you keep this full, you're going to have a steady stream of these things going. This is how rather than just have one do it every now and then, if you keep the new prospects coming in the door. That's why you always hear the secret of any new growing business is new people. If Starbucks wants to expand, they gotta have new people coming in there learning to be those, what, baristas or whatever they call them coffee makers. And McDonald's has got to be hiring new high school kids and new people if they want to eventually have managers to produce Walmart, every real, the realtor offices. If they're going to be off opening new office, they've got to have new people getting there, passing their tests, coming in, learning how to sell houses part time and then eventually they get good enough and they wind up being full time or being able to do it without a lot of supervision on their own. They're different. New people coming in need a lot of training, a lot of supervision and can't really turn them loose. But here these are the people can operate on their own regardless of what you talk. And they can, they can supervise some of these people. Like if it's in the army, you might have the enlisted men, enlisted men, and then over here you might have your sergeants, they supervise a little bit. Now if you keep adding people in here, guess what's going to happen? Eventually, eventually some of those are going to prove themselves a little bit sharper, a little bit quicker, a little bit smarter, a little bit capable of more and they're going to move up into more of a real management type candidate, you know, a serious management candidate. So you give them more responsibilities and you give them, you know where they're supervised, they keep up with report, you give them more responsibility. And if you keep the pressure coming in here, you don't let this die off because you get so preoccupied with what this one's doing and that one's doing that you stop the flow of new people. If you are smart and focused and keep the new people and a growing, growing number of new people coming in, that keeps the pressure on. Again, you don't know who, but you know somebody will move through this thing and they'll move up to this system and then if you keep it on, eventually, eventually again you can't predict, but somebody's going to pop over here if eventually this is going to fill up in the beginning. You're not going to have anybody in there. Then you're going to have 1, 2, 3, 4, 5, 10. And then bam. From that you're going to get your very serious executive level talent, executive type managers. And then eventually you're going to get, you fill that up. Now you're getting a fully functioning business, it's stable, got people who know how to do what you're doing. And then the last step, you're going to have people that graduate out of here where they have, they can run the factory by themselves. And you move these people into a chance, you give them a chance to move out and open their own factory, their own location, their own store, their own Starbucks to run. Or see, if you go in here and you're at, let's just say look at the officer level inside of the army. You can come in here and you have a lieutenant and here you have like what a major or a major or a captain. And then over here, what do you have? A colonel. And then after they get moved through there up to the colonel, they move, I'm not sure exactly what these things. You have a light colonel and then you have a full colonel. And then guess what, General, what can a general do? A general can run his own base, his own, his own post. You know, he's got a command. Generals have commands, they don't have jobs. Give them a command and that's what happens. Even if, see if you're in a sales business, we have, we're in financial services, we start people part time, they come in as raw recruits and they get successfully functioning on part time basis and they move full time into a management type position. They move through various levels of management, division, regional, and then eventually they're ready to graduate out. We call it regional vice president. But what that means is they can run their own training center. And it works the same way in just about every business. If you're running a factory same way you have people come in, they're raw, learning the business, they're on the production line and then their managers, kind of assistant managers on the production line doing a lot of the work themselves and they're full time management, then they move into executive management and then they earn the right to run out and get their own factory. So if you want to take yourself, see this is the mystery of how you've got to build yourself a people processing plant in addition to doing your product or service as a byproduct of doing that, if you're doing. If you're an expansion, a company that's able to expand, you're in a market that can expand and you're motivated to expand, you can also use it. So you're going to need all of these levels just to go into mass production of whatever your service or your product is. But if you're, if you're interested in expansion, you want to do more than what you can do out of one location. And you want to give these people maximum opportunity which will keep them pushing, improving and gives them a reason to reach for the sky because there's, there's a bigger opportunity for them, they don't have to stay in that same job forever. You use all of these levels as training level to move people through. Because every time you move someone out, the best and brightest moves out. That creates a void, that creates a space for someone else to fall in behind. And so if you want to build, have unlimited growth, unlimited growth and you want to go beyond yourself, you want to have yourself a business and then you want to have multiple locations, you've got to have a system that allows you to develop the people who can populate those multiple locations and train them, them. The faster, if you have an unlimited market, the faster that you can develop your, train your managers, the faster you can open up these new locations. And so where does that come from? It comes from this little sweet little operation right here. It starts with you. You're the, you know, one man band doing everything you're doing the prospect this, that and the, you bring them in here and you train them. But then eventually you get enough and you graduate where you're training them and doing less and less yourself. And then, you know, filling up this first step, then you move to where you're going to have one of them come over and they'll help you start to train. You keep training, you know that, that that person works with you. You keep adding to this, eventually have more and more drop in and eventually now you move up to a higher level and you're increasing your volume. You kind of grow this thing step by step helps you to grow if you know where you're headed. So that's how you take and you turn yourself into a money machine and have the chance for unlimited income.
