Larry Weidel runs a weekly team kickoff to set intentions and control the week. The 4A framework breaks every message into Advice, Approval, Awareness, or Action, with specific phrasing for each. Leaders who know which A they're addressing get clearer outcomes.

I still run a locker room thing where we kick off the week with a bang. We take the guesswork out of, is this week gonna have a chance to be the best week of your life? Are you gonna grow by 1%? We get everybody in there. But that's where that came from, cuz I had to make it controllable for me. How do you do it?
Everyone uses the 4 A's. This is super important. When I learned this, it changed my dynamics. Here are the 4 A's: advice, approval, awareness, action. So when you say anything to anybody, you are saying it for those 4 reasons, potentially. Do I need Gabe's advice on this? Hey, I'm gonna run this, but I just need your advice, Gabe. What would you do in this scenario? Right. You've done this 100 times. I'm working for you, so I'm gonna do it. Right. But what would you do in this scenario? I just need some advice here. Approval. Hey, I need to know if we have the budget for this, or I need to know if I can give this discount, or I need to know if we can, terminate early or something like that. So they're asking me for approval, awareness. Hey, I'm just letting you know this is happening. You're nothing you need to do, but if it comes to your desk, I'm just planting the seed that you need to be aware. And then action, and action's usually a red flag. Like, I need you to be on a call in 2 hours with this client to figure this out. And so those are the 4 A's and we come to the call with those things in mind and we're only talking about what we need to make happen for those 4.
