Establish a Productive Weekly Rhythm with Team Meetings

A real estate team leader shares a weekly structure: Monday and Friday 9am huddles (60-90 seconds per agent) to celebrate wins, plus Tuesday in-office meetings including separate listing and buyer agent sessions, a team sales meeting, and one-on-ones. Listing agents do their calling block Monday mornings 9am-1pm.

Foreign. So let's get into weekly team rhythm and this is how to run effective team meetings and daily huddles. Energy and attitude are everything in real estate, and I cannot stress that enough. You know, real estate is a hard business. If you're in the trenches and you're working with clients every day, obviously it's something that I ultimately had no interest in doing. I love running my, my team and being a business owner. But for those of you that are in production and for those of you that are actively managing agents, buyer agents or listing agents, you know, for them to keep their energy up and to keep a good attitude are essential for, for you being, being able to do great things in real estate. Let me, I'm going to give you an overview here of what my team does on a weekly basis. And we haven't changed this. This has probably been a couple years that I've been doing this weekly team rhythm. You may tweak it a little bit here and there, but for the most part, every week you need to go through these sort of main items. We have Tuesday team meetings and we started. We used to do Monday, Wednesday, Thursday, Friday huddles. And it just got to be a little bit much for my agents. And then Keely and Sheree, my ops and sales manager, decided to go to Monday and Friday. The rationale being that, you know, Monday they get an overview of the weekend, and Friday they get an update of what happened since the team meeting. So twice a week. So if you're in a position where you do have a sales manager, and mostly I just want to show you the structure of what's included in our huddle. So let me pull up this recap. So on Monday, sort of by noon, and Friday by noon, I get this huddle report here. So here it is. So I get this email. This was one from Friday, actually. So it's just a review by agent. And basically they're touching on the main activities in their business. So what they've got under contract, any closings. They have active showings with buyers that are going to be writing offers for people that. For agents on my team that are just kicking ass and taking names, they're going through their stuff and they're like, yep, I wrote, got two offers accepted this weekend. You know, I'm out with one more client. We have one more offer that's out there and for our newer agents or for any agents that are struggling, it gives them sort of. It peps them up and helps them sort of get excited about their business. If that Makes sense. So it serves two purposes. You know, agents that are kicking butt are like, well, why do I got to come on here and just tell everybody how awesome I am? But it helps the agents that are newer, you know, to understand that man, John wrote 20 contracts this month. Like, you know, I know I can do that. I know I can do it. And it gives them the juice to be able to pick up the phone and make stuff happen that day. So we do them at 9 o' clock Monday and, and Friday. And you have a copy of the format here in, in your Dropbox. Okay, so those are the morning huddles. So the, you know, they got to be upbeat. I don't get on the huddles. I haven't gone on the huddles in probably a couple years now. Keely runs them. But they've got to be upbeat quick. You know, every agent gets about a minute to 90 seconds just to kind of explain all the good that's going on. Nothing negative. Tuesday's our teen day. So that's the day that I go into the office. There are three things that happen, actually four things. So I have, there's a listing agent meeting that happens at 9:30am There's a buyer agent meeting that happens at 10:00am and then there's a team sales meeting that happens. We've actually just moved it to about 11am and then the fourth thing is I have one on ones with my sales manager and my operations manager. If you're not at the level I'm at, that wouldn't happen. So there's basically three things that even if you're a solo operator or solo agent, you need to make sure that these three things are happening, that you're thinking about your business once a week, you're looking at the listing side once a week and you're looking at the buyer side once a week. So at the listing agent meeting we go through all appointments from the last week. So they actually review. I don't go to that meeting or the buyer agent meeting, but they, they review all the appointments from last week. The ones they took, obviously those are already in the system and being worked on. But the ones that they didn't take, everyone knows who's following up. If we didn't secure the listing appointment, the listing at the appointment or there was reason for additional follow up or whatnot. That's a once per week meeting. So our listing agents are required to do all of their calls on Monday from 9 to 1. And then so on that Tuesday meeting we have an updated listing, inventory balance sheet. The buyer agent meeting is 10 to 1045 or so, 1050. Sometimes they run late. They review the Buyer Client Pipeline report and the weekly Success tracker. So you have access to both of those documents as well. If you go to.
