Lars Hedinborg shows real estate team leaders how to stop creating overwhelm by tracking key numbers, fixing role mismatches through regular check-ins, and using a concrete planning process: three-year vision down to 90-day execution cycles.
What's up, Business Freedom Podcast listeners, welcome back to another edition of the podcast. This is Lars Hedinborg, founder of Real Estate B School. And today I want to talk about stop the insanity and overwhelm that you bring to your freaking real estate team. And the you in pretty much all of these podcast episodes applies just as much to me as it does to any real estate team leader or aspiring real estate team leader. And I want to cover three things you could do as a real estate team leader to just to lower the pressure and noise that you're feeling as the business owner and your team is feeling by being part of your real estate business. So typically, and this is all that we serve in Real Estate B School, we serve real estate team leaders. And so we understand the personality type of a real estate team leader. And a lot of times we've achieved traditional success. We've been a top producer, we've added some leverage into our world with an assistant, a couple buyer's agents, and maybe we set it up on the right model, maybe we didn't set it up on the right model. And you must build this thing as a business that doesn't have you, like the wizard of Oz behind every move in the business every day. And the whole business relies on you, because that's insanity. And it will lead you to a life of overwhelm. If you followed us for any time, and if you're, if you're watching the video here, you can see up on my left shoulder, time, money, freedom. And really, there's three things that we measure in terms of the success of a business owner, and this applies to any business owner. It's time freedom, money freedom, and freedom from stress. So time, money, stress, and think about, you know, how much time you're putting into your business, the amount of money you're taking out of your business, and what your net worth is doing, and then the stress that you're enduring on an ongoing basis. And so let's talk about stopping the insanity and the overwhelm. Number one, in terms of just knowing if your business is going in the right direction or not, so you can kind of lower your stress levels and just lower the pressure that you're feeling as the business owner. Because typically we do step out there and take these big, big risks, and we want to make sure that the business is going in the right direction. So the first thing is to know your critical numbers. I'm getting ready to do a podcast episode on the Power of Scorecards. And so make sure you go from this episode to that episode and I'll dive deeper into knowing your critical numbers. So how does knowing your critical numbers lessen the pressure that you feel as the business owner? And it actually doesn't matter either way. Either your numbers are looking good or your numbers are looking bad. Knowing that you have critical numbers, there's seven to 12 or 15 measurables leading and lagging indicators in your real estate business that you must measure to know if the business is going in the right direction or not. These are things like listing volume taken last week. So new listings, new buyer volume taken, contract volume written, GCI written real revenue written listings activated last week where specific marketing pillars might be in terms of the overall GCI or roi, the amount of money in the bank, your week over week, increase or decrease in cash position, your weekly P and L on a cash basis. These are all things you could easily track in your business. And knowing those numbers gives you clarity either way that you need to solve this one thing or you need to solve that one thing or things are looking good and they've stacked up a few weeks in a row. Either way, you're going to know what to do in your business so you can apply the worry where it needs to get applied. Sometimes things are going great and we just are freaking worried for no reason whatsoever. So number one is know your critical numbers. Really, really important. Number two is when I have felt overwhelmed or out of sorts or stressed as a business owner, it's oftentimes there, there's a position or I put myself in a position where I may have the wrong people in the wrong seats or wrong people in the right seat or right person in the wrong seat. Bottom line is I may have a people issue. And so once a week, you know, we do clarity breaks. I may do a whole podcast on clarity breaks. I'm going to make a note here on it where we ask ourselves questions. You know, I challenge our members to take clarity breaks where they ask themselves questions about their business and look out for the episode because I am going to record an episode on it and I'm going to go through all the questions you can ask yourself. One of those questions is, you know, do I have any people issues? You know, it's right person. Right seat is ideally the kind of situation you want for everyone on your team. Their culture, core values fit. So that means they're the right person and I put them in the right seat, which means that they can do the job at a very high level. They have the capacity, emotional time, physical capacity to do the job and they actually want the job. And so that is right seat. So go through your organization. Do you have any misfits in your organization? And it could be like the best core value fit in the world and they're just in the wrong seat. You can position them into a different seat so they can have a bigger impact in your business. So that's number two is do you have any people issues? Do you have any wrong people wrong seat or wrong people right seat or right people, wrong seat issues? Number three, typically when I find that I am feeling overwhelmed or just out of sorts and I feel stressed and a lot of pressure is when I forget that we're building this thing to a plan. So whether this is real estate, B school or high performance real estate advisors, there's two businesses I'm involved in. I have to have confidence and comfort that we do have a three year picture. We have broken it down into a one year plan, you know, a quarter at a time. So 90 Day World. And then there's 13 weeks in every quarter where we can just keep doing the things we need to do every day to stack up weeks on top of weeks where we're doing the right things and then we can stack quarters on top of quarters and years on top of years. So there's no magic around achieving what we want in our businesses. You, you have to have this planning process and I suggest that it is a, I don't suggest five years. Who the heck knows what five years are going to look like? Three years is very touchable. You can kind of, you can kind of see it. It's the year after, the year after next, not that far away. So the truth is, is that if you want to crush your three year picture, you better be putting the things in place this year, you know, and then break it down to a quarter and then a week at a time. So we call the 319013 for you. You have to have a clear vision and a plan that you're working against if you want to eliminate the insanity, stop the overwhelm and just reduce some of the pressure that you're feeling as the business owner. So number one is knowing your critical numbers. We do a podcast episode on the Power of Scorecards. Number two is do you have any people issues? You know, right person, right seat is ideal. Is there anything off there? And number three is do you have a clear planning process? And I mean, not like what am I going to plan to do today? Really? Like three year picture, one year plan, four quarters, you know, 13 weeks and a quarter and then you can break down a weekend in terms of what has to happen today for me to crush this week, to crush the quarter, to crush the year, to achieve my three year. One thing I have been really, really good at when I look back over my 12 years of business ownership, that I've been really good at picking a spot in the future that I'm going to, I'm going to get to this spot and I'm going to sort of figure it out. I'm going to fail a whole lot and I'm going to get there. And I've done it with my net worth, I've done it with my, you know, my relationships, my family, both businesses I'm involved in. I've just consistently sort of been really good at setting this target in the future and then doing what it takes to get after it, feeling a lot along the way. And if you're at a point in your business where, you know, I'm mentioning critical numbers, I'm mentioning a process for evaluating people, I'm talking about a 3190 13. You're like, I don't have any plan, like I can't even structure my day today. And you've got other people in your world so you're already running a real estate team. You've got to stop right now. And the only thing I can offer you is a conversation. It's a 45 minute deep dive into your business. Where we're going to look at today, what's working and what's not working. We're going to look at what you want in the future, you know, three years from now, what do you want your business to look like and how does your business serve your life? And we're going to talk about that time money stress equation that I mentioned earlier. And then we're going to talk about what's holding you back, what's in your way to go from where you are today to where you want in the future. So just go to realestatebschool.com There is no hard sell. If the relationship with real estate B school makes sense, we'll definitely talk about it.
