Ep130: How I Only Need To Work 5 Hours a Week (My Exact Team)

Matt Dart runs a $20-30K/month coaching business while working only five hours weekly. He delegates to five team members across the Philippines and Australia, each handling specific tasks like admin work, design, video, and AI automation. His hiring framework ranks people as donkeys, horses, or stallions based on how much direction they need.

Welcome back to the show. Matt here from the Leveraged CEO Podcast. This week we're going to talk about what my team is and what they do for me to be able to only work around 5 hours a week in my business. So last week I shared some of the AI tools that I'm using. I gave you a little bit of insights into the team that I've got, but I'm going to a little bit more detail in terms of, you know, what the team does, how many hours a week they work. I'm not going to tell you the pay or anything like that, it's obviously quite confidential. I'm just going to give you some insights into what type of team you might, may want to have and when to hire, to give you guys some more insights and context. So for me personally, our PT business, or PT Mastery, which is our business coaching business, does around about $20K to $30K a month, and I work about 5 hours a week. In that business. Previously I built my PT business to $55K a month and I had 12 trainers working for me there and I was working zero hours in the business. I was fully working on the business during that time. I wasn't, I wasn't obviously sipping cocktails and just doing nothing. I was still working. I was just always working on the business, not in the business. Okay, so Dan Martell said this in his book. He says, um, hire to buy back your time, don't hire to grow the business. And that is what literally what I've been doing the last few years in business. So I'll go through that a little bit, but I also want to talk about like the types of people that you need. So let's just quickly go through my team. So I got, uh, one admin VA that does 20 hours a week of admin for me. I've got a graphic designer, which is— these are both offshore in the Philippines— that does content creation. I've got a videographer that I catch up with every 2 weeks. They're based in Brisbane in Australia. Then I've got an AI specialist based in the Philippines as well. And then I've got a client success coach who is based in Perth, who's actually been a client of mine for the last couple of years. So that's my team essentially. And you know, we've got about 35-odd clients. And in terms of what I do in my business right now is I do the coaching calls. So the group coaching calls, so the Q&A and where I teach. So I still love teaching. I do very little one-on-one calls anymore. My client success coach does a lot of the one-on-one calls and a lot of the communication with the clients to make sure they get the results. I'm more doing the over the bigger picture stuff. So teaching the new stuff, obviously doing the events, that type of stuff. My admin VA does basically all the admin behind the scenes and she does some automation stuff as well. Content creation, I don't really do much content creation anymore myself. My graphic designer does every single carousel., and then my videographer does the videos and, uh, he also edits those videos as well. So I do, I do zero editing. Um, and I might do a, a random post myself every now and then, but majority of my content is actually done by my team. I just give them some insights, some ideas and stuff like that. Um, now my CSM, so client success coach, he does about 10 hours a week. My graphic designer does 10 hours a week. Admin does 20 hours a week and my AI specialist does 20 hours a week as well. So yeah, there's a few moving parts in there, of course, but I'm just going to go through like who you actually want to hire. So you've got like donkeys, horses, and stallions. Donkeys, basically, you just, you give them a task and they just do the task and they're just waiting for you to give them tasks. They're just like, hey, just tell me what I need to do and I'll just do it. Which is fine. You need, you need some donkeys. Horses are very reliable. They are a little bit more proactive, that they'll, they'll ask more questions and they'll be like, hey, what if we do it this way type of thing. So horses are good, but stallions are the A players. Stallions are the ones that'll be like, hey, I want to get, I want to be able to get 10 sales a month. Go figure out how we can do that. So you give them the outcome and then you get out of their way and then you let them do it. So I've got a couple of stallions. I think my CSM would be a stallion for sure. He's very, very good. I've also got some horses and I'd also say I've got some donkeys as well, which is fine because they just do tasks. But, you know, they're very obviously replaceable, donkeys and horses. Stallions are very hard to replace. And they're also hard to find as well. So more than likely, stallions are not looking for work. They've already got a job and they're already performing well. You need to kind of convince them to come work for you. So, um, yeah, Scott, if you're listening, you're definitely a stallion. So that's like, in terms of hiring, that's the type of— the 3 types of people that you can hire. So you kind of need all 3, but ideally you want to get— you want to not necessarily need the donkeys you, you will need to have horses and stallions are like a rare breed to find. Now the next thing I want to cover is hiring in the right order. So most, most of the time you want to hire like admin first. There's more than likely super basic tasks that you're doing that an admin can do super easy. You can just give them the task and you can easily get back 5 to 10 hours a week easily. What you don't want to do is try and like offload sales and marketing because the other people don't know your ideal client. You don't want to offload all the social media, for example, because you don't know— they don't know your ideal client like you do. It takes a bit of time to teach them. So my graphic designer has been with me for almost 2 years, so she knows my ideal client very, very well. I don't need to teach her too much anymore. But if you're just, just starting out, I would be hiring admin first, and then you can go into hiring more specific tasks like social media content creation or video editing, that type of stuff. So I would do admin first, 10 to 20 hours a week, and you'll be surprised how much admin is actually required. Okay, and then what you also want to do is teach them some AI stuff as well. So if you don't know how to use AI, you know, let's have a conversation, I'll teach you how to do it. But it's going to make them so much more efficient as well. Okay, so you want to be, you want to be using AI, but you want your team to also use AI as well to get them more efficient. Okay, if your team's not using AI, they are being so unproductive. They can get so much more work done. Like, even the, even people in the Philippines, like, they have the basics of AI. Like, even when I hired an AI specialist from the Philippines, I had a lot of people apply. They're quite smart as well. Okay, so give them, give them the credit. So that's essentially my team in terms of what that looks like for the leveraged CEO. I'm gonna basically model that same thing. So my admin's gonna do both businesses. My graphic designer is gonna do both businesses. My CSM, depending how things go, I might get the CSM through both businesses. Otherwise, I'll hire another CSM to help me with the one-on-one coaching, but I'm still going to do the group stuff because it doesn't require a whole lot of my time. And then, of course, my done-for-you stuff, I still do a fair bit of that, plus I also get my AI specialist to help me with that as well. So I hope you guys give it— I hope that gives you some insights into, you know, what your business could be like if you hire the right type of people and you're also using AI to your advantage. As well. It's never been a better time to be in business, to be more efficient, to work on things that actually light you up. Like, I don't do anything that I don't like doing these days anymore. So I'm pretty much just doing the stuff that I really enjoy, like marketing and sales, and of course coaching. I still really love coaching, and I'm obviously really, really loving the AI automation side of things at the moment. So I'm doing stuff that really light me up, and that shows in how happy I am, how energized I feel. And, you know, it makes a big difference when you don't have to work on all the crappy jobs. So I hope that gives you some inspiration to start thinking about how you can buy back your time. That's obviously what we help people do in our coaching program as well. So if you want more information, check the link in the description on how we can help you get your time back and then help you double double your business in revenue as well. That is basically our offer, get your time back and double the business within 12 months. So yeah, if you guys got any questions, make sure you send me a message on Instagram. That's probably the best place to find me. But yeah, let's start getting some time back. So hire to buy back your time. It's my number one piece of advice, as Dan Martell said it perfectly. And then also get your team to use some AI as well. So peace out. I'll see you next week.
