It's early today. We're flying to good old Pennsylvania. It means that must be so fun.
To travel all the time.
You know.
Gotta get them early mornings and then with the east coast, there's gonna be a three hour time change, guys. Okay? I hate on the Pelican for so long and I recant. I was able to take all my stuff out of that suitcase and move it into Michael's suitcase.
And first they mock you and they envy you and then they join you.
Anyways.
Folks, we are in the middle of absolutely nowhere in Pennsylvania.
Do you know that area?
If I think real hard I can remember, but I don't feel like doing that right now. But. But we just got to our hotel and we're about to go downstairs to get some steps in cuz we only have.
Almost 8,000.
I also need to say that this is the first time that we both fit inside of the world's greatest suitcase.
Yeah, we both climbed into that.
We climbed into the. The problem is we were two pounds overweight. So you know what we did? We threw away one Jocko sacrifice. It was a very sad day. See, lookit, we have priorities in this family. And now that we started this family, we have to start on principles. And one of the principles is that Jocko goes wherever we go.
We packed the whole case for four days.
So, you know when you're at 55 pounds, they're like, you gotta get rid of us. Unfortunately, we have to split ways with them. However.
When you wake up in the morning and have a blue raspberry Jocko on the way to turnaround, it makes the day better. Nostalgia is through the roof.
Y' all notice in almost every intro of a turnaround in the past, like, I don't know, year or two, he's been drinking a blue Jocko. You have to keep it up. All right, we're gonna go walk now.
All right? You're singing for us.
No.
Tomorrow we have a turnaround with a business that did $1.6 million last year. It's a roofing company. The family, they're all family. So operations guy, sales guy, admin girl, they're all brothers and sisters. 1.6 million in revenue. But the big, the, the tip off was that they showed a profit and loss that was accrual, and they showed a profit and loss that was cash. And always is a signal that there's something off with cash flow. And yet, sure enough, there was, there was $278,000 that was in accounts receivable or jobs that were completed and invoiced, but have not been paid yet. So not enough money in the bank. Are you making. Are you making fun of me?
Never.
Did you want to add anything? That Ms. Coordinator, she got an email today. Coordinatorycandies.com. oh, booking. Sorry. She's a book. Email me. Guys, we're getting our walking in. So we are. How many are we now away.
Now that we're two minutes away from the hotel? It's not a Fitbit.
It's not a Fitbit.8244.
All right, we'll check back in at 10,000. All right, we are.
Michael is teaching me how to spit.
Okay, Michael, so you gotta get a little kip into it.
Like a little.
Yeah, there, that's right. All right, let's see how we do another week. Wait, Way to go. One second, one second. Stop right there. Yeah.
1, 2, 3, 4, 5 and a half.
Okay. All right, folks.
Better than before.
You got to get the neck back.
Wait, wait, wait.
Did you got to get a little situation? Why are you so far back?
Cuz I need to get the full essence of it.
Oh, my goodness.
I go with the shortest one though.
15.
Good morning. It's 6:29. We're supposed to be in the lobby in one minute. Michael, how do you feel about today?
Gonna crush it. That's right.
Ready to rock and roll. You already know first rock up today.
Let's do it.
What's up? What do you think is from their other guy? Oh, yeah, I wonder if that's like from their. That like, handoff where they like moving from that one guy that came in. Yeah, but it's not necessarily just a new, like payroll software. $280,000 in invoices, invoice work has been collected. Now is all of like, is some of it old and they can't collect on it? Potentially, yes. All right. Vlog. So we're about to go on this turnaround, and, you know, our coordinator.
Sent us screenshots of the weather before coming here, and it's at 81 degrees. It is 36 degree right now.
So, you know, I was only taking the highs into account.
Yeah, you know, we take the highs and the lows.
So we dress up the positive side. You know.
You guys own this.
Do you want to kind of do a little bit of shop tour? Just show me around. Yeah, I can. And then last year was 1.6 million. What are you kind of targeting this year? So I was thinking like, and so it might be a function of like, growing a little bit slower for A minute just to get a little more cash. But the thing is like right now, from a trucks, et cetera, you don't need. Do you need more trucks to get the three ones?
I am freezing.
It's so cold in there. It was good. It was good.
Okay. Likelihood of him doing what we talked about. What do you think?
So I think you having him like up the deposit because it's down to 50% as opposed to 30, is gonna take him a little bit to do towards the end, like he, he was more on board and he made the point like it's different than what all the other roofers around here are doing. So it's good that he got an outsider's perspective, quote, unquote.
Look, if someone's willing to give you 30 down, they're willing to give you a 50 down. Yeah. Oh, yeah. Okay. He doesn't matter. The sales process. Like right now he's giving the quote, leaving, saying goodbye and then crossing our fingers and hoping. Then he's doing a process like how do you get them to close? And he can do that. Go crush him. I. I think he's gonna perform. I think he's gonna be good. He's a very humble person.
He is. I. He has a very good demeanor.
Very, very good spirit. He can learn. So I just hate when people take advantage. Like I do feel like he's taking advantage a little bit. The marketing company and even like some of the consulting stuff. Like they're like, even like getting a system for like the sales process. Spending thousands of dollars. Like so.
Yeah. Hopefully it'll make me make more money. Right? Rob To Pay Paul, bro.
We need more money at this point. That should be the title coming Peter.
To Pay Paul. That's actually not a bad one.
So many times.
That's actually not. Look at you. How you're making titles off road is at the top.
We're trying to get this road due to a job site. We're experiencing a little bit of land slow.
All right, try get a little bit more speed this time, guys.
Francis said he wanted to film, but in reality he's just too scared to be in the car, honestly.
So true. He jumped out immediately as soon as he started to spin out.
No, no, we're done. Francis looks hilarious. He's just so grinning. You'd be freaking out if he was in here.
Still hasn't been paid. Ready, see recording Y. Today we're in Pennsylvania visiting Malan from Good Hands Roofing, a family owned business that did $1.6 million in revenue last Year video. And you have all these ideas on how to improve the company and they might be correct. However, if there's just.
That's really good.
Probably worse, more. But I sold it to one of my guys and he's been with me forever. So I was like 500 bucks. So six by ten or eight by ten trailer. Let's say it's two grand, three grand. You get that? Yeah. Get rid of the $20,000 truck. It's an expensive storage container. Yeah, it is expensive. I mean, it doesn't cost. I mean. Yeah. Why do you love it so much?
It's a problem. Okay, well, I'll put it. I'll put here. Okay.
So we got. Alrighty, folks, that was Jack Mack with Jack Mack long here or something like that. How do you feel? Oh, actually the guys have filmed with him before. You coached him before?
Yeah, we were here a year ago. But what's crazy, do you already tell about last night?
Nope, I didn't.
So we are supposed to be in a different place an hour away from here. But last night he said the guy contacted us and said his wife's pregnant and she had an emergency medical procedure so we had to cancel that one. Contacted Jack and like, yo, we're in your town.
Props to Zach for scrambling for that. That was out of left field.
Yeah. And so yeah, we were here a year ago and a year ago I told him to sell like half his trucks, cut way back on employees and raise prices. So Lester was good. But he went this off season and went from 40,000 the bank down to 5,000 the bank because he did just didn't do winter services. He did snow plowing and only snowed like twice. So trying to get him on winter services, generate more recurring revenue. So that was the goal of today. And then trying to help him with his collections because he has a whole bunch of people owing him a bunch of money. He's like $30,000 in overdue and people are not paying him. So we can set up automations, we can collect deposits, we can change our payment terms, we can require pay on full. All sorts of fun stuff.
It was kind of similar problems to our previous trucker.
Almost the exact same.
Yeah.
So that's it. Jack Mac.
This town is called Media Pennsylvania.
There was a sign that said welcome Media. Thank you, thank you, thank you. We had a park about to do the micromanutes and four framework review.
Visiting Jack with Jack Mack Landscaping. Today we're in Pennsylvania visiting Jack with Jack Mack Landscaping. One year ago he fired all his employees I came and told him he should sell three out of his five trucks. And that's why that period of time is very difficult. As an employee owner, you're juggling a lot of different things. You're trying to do the sales, you're trying to also manage the crew, you're trying to answer phone calls, do emails, charge, do invoicing, do routing. There's so many hats that you have to wear. That's why getting past the stage and growing Jackpack to 600, 700, 800,000 in revenue is so important. It'll allow him to delegate, it'll allow him to get an office administrator or an admin person.
Perfect. Thank you. Thank you.
Folks.
Our AC doesn't work.
And it's 74.
Tomorrow is another turnaround. This is gonna be a fun one. $1.7 million in revenue on paper, profitable from an EBITDA perspective. I gotta look at the numbers still tonight.
Supposedly 19% EBITDA, which is usually good on 1.7 million dollar business, is like $350,000 but struggles with cash flow. So usually that means there's debt involved. If they're talking about EBITDA and then they have bad cash, no problems. Alright. But the real kicker is that his wife wants him to quit, his brother wants him to quit and he doesn't like his job anymore. He doesn't enjoy the business. Reminds me of Job Job in the Bible.
Yeah. Not all the way. His kids aren't dying and everything like that, but just like watching his testimonial.
Yeah, I felt for him honestly, I might open up with this tomorrow. Like I just want to shout him out for the humility to grow that size of business. He's very connected with the lawn care community. He's been in masterminds and groups. A lot of people know him. For him to be willing to reach out and he said like I've tried peer groups, it doesn't seem to be working and I just need help and this is like my last. He like literally said this is my last hope. So I respect someone because like it's a public thing and we don't get money. It cost us about $30,000 now to publish it in these videos by the time we come out, edit and etc. But what we get in exchange for that is the, the ability to, to get in their personal lives and see the business numbers and something is not, it's ugly. And so the fact that he's willing to share that at this size of business, that shows a lot of humility. So I really respect that. We're locked in, folks. We're gonna fuel it up.
Third and final turnaround. Let's go.
So I had a dream about the financial statement. I did so had to wake up, get a little recap on the action. Ready to rock and roll. A little tired. I got sores in my mouth. Are you tired? You're really tired? I can tell this morning.
This one's gonna be a pretty intense one.
I predict it'll be a max one ever. On paper, he's making a bunch of money, but also, when you look at the balance sheet, he's got over $300,000 worth of debt. He's using his lines of credit and his credit card substantially. There's more. He owes more in his credit card than what's money in the bank. He's being burnt out because the size of businesses he has built demands that he work 14 hours a day. And I know it's like, to be there, you know, for instance, this is. This is. This is what I'm good at. You know, there's some people.
It's like, they're really good at sports.
I'm not great. You know, I'm small, not gonna work.
Some people, good music.
I can't. I'm not really that good.
Can't really sing.
I. I think I can help him. And so, like, this is. This is one of those cool things. Like, I woke up this morning all jazzed up and ready to go, because it's like, this is what I was. I'm made for, for. And, like, you know, maybe in 15 years, that'll be different in my life. Like, currently, like, everything is optimized for helping people. Like, and, like, I'm glad I have the money and the infrastructure to be able to make it happen. I'm glad we have the team to be able to, like, capture it, to help other people. But, like, this is why I exist currently.
Pull your knees up.
Last week.
Oh, really? Nobody voted that I would even. And these guys, I try to tell them, like, Luke is not the problem here. If we tell you to do 15 yards and you guys do 10, how's that loose fault. You guys have great equipment. It all works. And if it doesn't, I ask you guys every week what you need.
Like, what do I do? Like, I can't just fire everybody, you know, but I also can't let these things continue. I just felt very stuck. How do I get past this? How do I. How do I manage these people who are, like, from my perspective, refusing to allow Me to manage them. I was thinking, the only thing I was thinking is like kind of bringing back the floor framework. So you follow that we're just really saying like the most this whole episode we don't talk about anything but leadership. Yeah, I get like, I'm like really locked in when we're talking. So like I get, I'm like completely drained because I'm trying to focus on everything you're saying. There's a hundred different things inside of a business that are going wrong. Things that could be improved. It doesn't take a rocket genius to point out areas that could be improved or changed inside of a business. Anyone can do that. It's identifying what's the one thing if fixed would solve the other 80 problems.
So there's so many areas of like where we could point out problems. Like what's the one thing. It's leadership. That's the constraint of the business. Unless the leadership changes here, this business will not grow. The reason it has not grown for three years and it's stuck at 1.7 million and the business owner doesn't want to show up every single day is because there is a lack of leadership pretty well. Like I remember one of my locations, I wasn't even there very often, but they had a full out meeting where the team called the whole leadership team together and basically said like, if these demands are not met, there's like 20 things we will not work for you. And so it's very easy in that time to get defensive and be like, no, that's wrong, this is wrong. This is why this happened. And they explain myself like, no, if you feel that way, I need to validate their feelings by simply listening, accepting that criticism, thanking them for it and saying, I will react to this, but I'm not gonna react in the moment.
Like I'm Zach's replacement. Let's go. Okay, today we're in Ohio visiting Luke from J and L Landscape.
Today we're in Ohio visiting.
Today we're in Ohio visiting Luke with J and L landscape.
Luke made 1.7 million in revenue last year, but right now has more credit card debt than cash in the bank.
Luke made 1.7. And we'll do a silly one. So make a silly face when I say action. 3, 2, 1, action.
Beautiful. Alright, so Thursday I'm headed back to the office.
Back after the turnaround show. That was a kind of a rough trip because the travel schedule is nuts. So I think most nights we slept between like three and five hours of sleep. And then today that Was a big day. Got a bunch of design reviews for Copilot and a bunch of meetings. And we're releasing another feature for Copilot today, and that is paid in full. In the perfect world, you always get your customer to pay you before the job starts. And the trouble is, if you require it, sometimes you'll lose customers. And that's the fear, at least, that you'll lose customers that don't want to pay for the entire job before. And so what we're doing with Copilot is trying to get the best of both worlds. Like, we don't want to turn customers away, but we do want to collect the money beforehand. So what we're doing is what's called the paid in full feature, which is if you require deposit, like 50% down, they have the option just right next to it just to pay the whole estimate up front. Now, is everyone going to do that? No. But people that really value their time are high net worth or that have done work with you in the past, they've done 10 jobs with you already. They already know they're going to accept the job and pay for it. They trust you 100% and they would rather just give you the money up front instead of having to pay again and handle an invoice and get an email, a text message after the job is done, like, let me pay the whole thing up front. And so that's what we're going after. I really think we get 20 to 25% of customers to just pay the whole invoice up front. I think it's gonna be higher for existing customers that have already worked for you with you in the past. And that just helps cash flow. It allows you to get the money before you have to go spend on materials and direct labor, like your employees doing the work. You can just have the money already in your bank account. So really hoping it's helpful. That is being released today, this afternoon. We were going to release it last night, but I wanted to wait because today is a big invoicing day. Today's the 1st of May, so everyone does. You know, there's millions of dollars that go out in invoicing today. So we want to just be careful about that. And there was a bit of a thing around one of the settings I wanted to make sure was ironed out. So some meetings, all that today. Lots going on with Copilot. Next week we got another release. So we're hitting our stride finally. And it feels very good to be in a state of momentum.
Hello. We got back Home yesterday and the day after. Getting back home from a turnaround, I spend just running errands, getting groceries, things that we need to restock up on. I figured I would give you guys a little haul, especially being that our diet is kind of changing a little bit right now. Being that I'm on a cut. Our grocery list looks a little bit different this week. Usually I am like, strict carnivore. Just red meats, cheeses, butter, heavy cream, whatever. So it's a little bit different this time. Figured I'd show you guys. Right now I'm kind of taking a dirty carnivore approach. Meaning, like, mainly carnivore with the exception of some items. So here's what we got. Starting off with.
One, two dozen eggs. I actually got these eggs from the same farmer who raised the cow we got last month. I just, like, really like supporting local farmers. And I'm pretty sure she gives her kids the money because they pick the eggs and feed the chickens and everything. So I like that idea. And then some almond milk milk. Almond milk is the brand, but this is one of the very few brands that actually has clean ingredients whenever it comes to plant milk. So it's just filtered water, organic almonds, and Himalayan pink salt. That's what I'm looking for. All the extra preservatives that is usually in brands like silk, almond breeze, etc. And then some PB2 powder. Again with the dirty carnivore. I know this is not carnivore, it's not even animal based, but you will see why I got this in just a second. And then cannot forget the raw milk for Mike. And once it settles, the cream collects at the top. And it is so good. What I got from Costco, some New York strips. I'm probably gonna cut them in half because they're very thick. So, like, slice them horizontally. I got two big containers of Greek yogurt. It's like, as big as my head. Plan on making a lot of yogurt bowls. The macros are incredible. For like, one serving, it's 100 calories and 18 grams of protein. Then to go on top of that, that is why I got the PB Fit powder and keto granola, which, yes, I know, technically not carnivore, but hey, the ingredients are clean because usually, especially for granola, the ingredients are terrible. But this one is sweetened with monk fruit. There is natural flavor in here. Unfortunately, the downside to natural flavors is that, like, it could be a range from one to 50 ingredients. So you don't really know for sure what's in it, but you know, you live in a world where you kind of have to compromise sometimes. And then some mixed berry blend berries are lower in carbs compared to like bananas and apples. So. Also going to use this in the Greek yogurt bowl. I got some Tina red shrimp. I definitely preferred the wild caught over farm rays just because farm rays are fed a lot of grains and things. That is not really great. So wild caught for the win. Last but not least, some egg white. So I can like mix this with ground beef, ground chicken, whatever that is the haul that I got today from Costco. A few other things that I've gotten before that are also pretty great for a cut. I will show you. Canned meats are a hack, not gonna lie. Chicken breast for 2 ounces, 60 calories, 13 grams of protein. This one, on the other hand is just pink salmon. Also, this kind of goes without saying, chicken breast is the ultimate cutting hack. So high in protein, pretty low in calorie. So I'm about to meal prep some of that. And yeah, that's the haul.
Meal prepping makes it so much easier to make sure that you're staying on track and reaching your goals because sometimes whenever you get home late at night or just after the gym, you're hungry and you want to eat right then. So having it already ready to just pop in the microwave makes it so much easier just to stay on track. In the last vlog, I mentioned briefly that I was going to be an affiliate with Main Street Exchange. And now I got the skirts in. It is time to make the videos. I have a feeling this is going to take me a long time because I need a script to follow when it comes to making videos like this. So I kind of have a rough draft typed out. We'll see how this goes. Here's the behind the scenes of that. We've got the tripod. Let's see what this lighting looks like.
Why can I not shut this door? You know that's not too bad, right? Enjoy watching me fumble like 5 million times. As someone who believes in dressing modestly inside and outside of the gym, I am constantly looking for new skirts.
Looking for new athletic skirts just for everyday wear and.
The gym. I am constantly looking for everyday athletics. I am constantly looking for athletic skirts. Oh my word.
Bleh.
Yay. Let's see if we can get that in one full take. I'll be surprised.
As someone who believes in dressing modestly inside and outside of the gym, I am constantly looking for Athletic skirts to wear to the gym. Everyday wear. Okay, we got it.
All right. We. It is Saturday morning. It is Saturday morning. This is Brianna. This is a creation that she's making or has made. And it has all sorts of goodness because today we are running the Spartan race. 10 kilometers. I think we're gonna breeze through it. I've done it twice. I've done. No, I don't it once. And then I've done this. The tough mudder once. Brianna's a little nervous.
I've done zero training for this, like, at all. And my goal is just an athletic unit.
Whereas Brianna has been running like a machine. She had 20,000 steps the other day. That's true. Oh, big news. We're getting what's it called? Walking treadmills at the office because Lee part said he wanted to have one. So I'm like, you know what? Gym bros for life. So I got two. So now I have a walking treadmill at the office, but Brianna has been hijacking my cc, Hijacked all my stuff. We had the sauna, didn't want to have here. You know, it's big pain. That's what marriage is. That's right. And then she over here hijacked my. My whole treadmill situation at my. In my office. And now she uses it every day and whoops up on me in my step category because yesterday I. I've been struggling to get to 8, 6, 8,000. And I've been hustling.
I didn't know our step count was a competition.
Brianna over here doing 20,000 plus a day because she's able to work from home and do the walking treadmill. So Michael, gonna bring one in the office and destroy her next week. But for today, what do we got? How do we make this thing?
This is a. Sorry, I was tracking in macro factor. Anyways. This is a high protein yogurt bowl.
High protein yogurt. Yogurt.
PB Fit powder turned into fake peanut butter.
Oh, so you mix it up in water.
Yeah, exactly.
Calorie efficient.
And mixed berries that are microwaved. So it's kind of like a mixed berry compote.
Yeah, compost. That's what that is.
Compost. And then Catalina crunch a little bit granola, cinnamon, Lily's chocolate chips, which I don't usually do, but we need the extra carbs. Okay, that's way too close. And I think that's it. Okay, so total this whole thing. I can give you the macros right.
Now in that race day situation.
Okay. This bowl 468 calories, 40 grams of protein, 20 fat, 43 carbs.
That's right. They were gonna crush it.
Folks, we are 40 minutes away. I've looked up like one YouTube video of what to expect a couple weeks ago as far as obstacles go because five obstacles, it's a 10 case, it's about six miles. Gonna crush it, gonna crush it. Mike has done three or four before.
Three, three.
So running into this with no training, but that's okay. We're gonna do so good and then probably afterwards we're gonna go get a tomahawk steak or something.
Yeah, that's right. That's what my motivation is.
We're fueling up of course. We just should be sponsors at this point. We should have worn as soon as.
Thank you. My sponsor in the sweets.
That would be so good. I'm not gonna be able to film obviously throughout because I won't even have my phone but if I get any pictures.
A little prelude action with the pre race. See this? Spartan's a business folks. So Brianna fell for it. Cuz they're like you gotta be there an hour and a half before. Well the reason they want you an hour and a half before is cuz that's what they sell you stuff. All their merch, all their little gizmos and gadgets, all their little juice boxes, all their little twee. And so here we are, it is three hours almost until race time. Two and a half hours till race time. And so we fell for it. So they got us and then we're going to show up, we're going to Pay parking probably 30 or 40 bucks. You know I like them making money though because Tough Mudder was not doing good after Covid and then they got bought out by Spartan. So now Spartan owns Tough Mudder. And Spartan, it's quite the business model. You have a whole bunch of semi trucks with all of their obstacle situations and you have people on the road like the entire year going from to place to place to place, setting up excavators. Got to dig things up.
So yeah, this is one of the reasons, one of the very many reasons why I love Michael. Because every time we go somewhere it's all about that, it's all about the business. And he like analyzes how they make. Oh it's a new well by the way, if we're not early, we're late.
Right?
You know what I'm saying? And if you're right on time, you're late. No, if we're early, if you're late, you're Late.
If we're early, we're wasting time.
We're together.
That's right. Always better when we're together.
Together.
But we'll crush it.
We have how much longer? An hour and 15 minutes. Let's go.
Get it.
Here's the aftermath.
You know, we ain't quitters, folks. We ain't quitters.
Every single one did not give up on it.
He even got the javelin.
Got the javelin. Never done that before.
He's incredible. I did. Let's just say I did a lot of penalty runs.
Hey, you got the same medal and.
The same shirt, right? Participation. I was terrified at the top of that one. Like, turning around to climb down. I'm not a big fan of heights. All right, hair reveal. I feel great.
I feel great.
I feel good.
Brandon's classic. I feel great. Really good.
Pain a little bit really good, but it's good. This is good. I feel accomplished.
Accomplished. Wow.
Next time can make the time way.
I feel like I'm just making a real impact on the world.
Better medals. We got one third of the trifecta.
We're not gonna do the sprint. That's too small.
The sprint is the 5K. That's what sane people would start out.
With, but, you know, that's child's play.
Brina goes along with Michael.
The little, little kiddos, right?
And then the other one is probably the 15K.
What is that? I don't think I'm supposed to go through there.
The mud part. Oh, my word. That was pretty brutal.
I went around that thing.
That's where being a small is to our advantage because I just, like, crawled on my hands and knees. Let's go.
Good job, guys.
T shirt proves that we earned it.
