Lose One Customer. Lose The Whole Business.

In this segment, Mike Andes discusses a turnaround case where the business’s value is undermined not by cash flow issues but by extreme customer concentration and founder dependency. The company derives about 80% of its revenue from a single client, making it vulnerable to collapse if that client departs. Additionally, the founder is physically unable to work in the field due to severe back injuries, further limiting operational flexibility. Andes explains that despite having cash on hand (the liquidity aspect of the 4L framework), the business is risky and therefore unattractive to buyers. The founder’s lack of motivation stems from the fear that losing one customer or employee could cripple the business, even though there is no immediate financial pain. Andes recommends building systems and delegating responsibilities so the business can operate without the founder, allowing him to spend time with his family and reducing anxiety over customer or employee turnover.
