Mike Minutes Mastermind 02/03/2023

Recording of a Mike Andes ‘Mike Minutes Mastermind’ session (02/03/2023) where Mike answers operator questions about seasonal hiring, ad performance, Google/Google My Business verification, and hiring/marketing economics. Key advice: hire well before seasonal peaks (stagger start dates), expect Google Ads to need ~1 week (often up to 2) to collect reliable data, treat 2–4% CTR as strong, use documentation (utility bill, articles of incorporation, business license) to verify addresses for Google/UPS box issues, and allow up to ~6 months to see local ranking improvements on Maps/first page depending on traffic and authority. Several case examples and numbers are discussed (CTR values, ad spend, and sample customer acquisition math).
Questions this video answers
Hire 2–3 weeks before you need them to start, and allow an additional ~2 weeks of training — roughly 5–6 weeks prior to needing a fully trained person.
Wait at least one week (possibly two) to collect reliable data; for Facebook ads often 3–4 days but still about a week is suggested.
Examples cited: 2.3% CTR and 4% CTR.
If you are not on the first page within six months, consider there may be a problem (but allow initial visibility a few days to a week after changes).

Happy Friday, everybody. We're doing super well. Let's go ahead and get things kicked off. Let me go ahead and just drop this link over at Facebook. Group.
Questions that came in that will jump right into.
Whether you are at conference or not. Make sure that you are getting ready for this spring rush with your checklist at the very end. The very last keynote, we talked about your checklist for the spring rush. Getting ready for that. Definitely making sure that your one estimate email calendar is ready to roll. Be sure you have a plan in place for when you're going to be hiring people from staggering their start dates. I don't recommend if you need a whole bunch of people April 1, that you go out and hire a whole bunch on the last week of March should be staggering people in. It's very beneficial. Again, remember that you're going to want to be hiring someone two to three weeks before you need them. And then if you need them trained up by the time you need them, you need to go two weeks back before that. So you could be looking at five to six weeks prior to actually needing someone fully trained that you need to be actually hiring them. So keep that in mind as we head into Spring rush. Very consistently last year, lack of hiring on time was something that's a big problem. Right. So definitely recommend it. Like we are. We are still four. We hired last week of January. So like five weeks is what we're kind of doing at Command Center. So there's a whole new slew that started last week. Next week they're not starting new people because we have franchisee training. But then the week after that, I think there's 12 or 13 people starting then. So just three feather people in. It's so much better in terms of having a team in place that actually is trained up and ready to roll. All right, let's go ahead and share my screen and jump into the questions.
All right, first question, max from Burnaby. When we send estimates, should we keep using the video featuring Liz or is there an updated video we should use instead? Yeah, they made a whole bunch of new ones. Let me think. I'll probably just make a folder in Dashboard that you could download and just have all the videos and then that way you can mix them up. If you're sending out your own estimates as you would like, but they change that every month at Command Center. So yeah, if not today, this weekend I will get a folder up on the dashboard for you to download that has all of them and then you can, if you're sending out Your own estimates. You can mix them up as needed.
Can you check out these attachments, Google Maps and see if these look right? Also, should I spend more on my budget? All right, let's go and check these out.
$73 spent. Your click through rate is 2.3, which is very good. All right, the other ones are not showing any data. Let's see this other one here. The other one is a 4% click through rate. Your cost is $38 and 15% convergence. So they're performing really well. What? I don't know.
Okay, so Your budget is 25 bucks. This has only been running for like a day and a half, two days. So you're gonna need at least a week in my opinion, for a Google Ad to actually get.
Enough traction for you to have real data from the first couple days can be either really, really bad and you get like no clicks or I've seen sometimes where literally everyone's watching and viewing and clicking, et cetera. It just depends on where it throws the ad first. And then it has to start collecting and recalibrating. So those numbers, you know, a 4% click through rate is great on any Google Ad, so that's good. And you only spent like 30, 40 bucks. So I would wait a week though, maybe even two. Because honestly, even if you got one lead from spending 78, 70, $80, that's not so bad in the middle of winter. But again, you just have to see how it kind of goes over the next couple weeks. I would give it at least a week before you make a judgment call on a Google Ad. Same thing with Facebook. Usually three or four days you can know, but still like a week is a good amount of time.
Kyle Tarpon. I just heard back from Google about the Norman UPS box location. They said they need more proof than I actually am at the address. They want a utility bill or articles, of course, for articles of incorporate, articles of organization, document with address or business license with that address. I tried to submit insurance docs with that address, but no luck. I don't have any of these documents. Is it possible for me, a team to create something for me? He want them to forge things. So no, what I would do is get a utility bill. It could be your phone, it could be.
You'Re not gonna have a lot of utilities. It could be phone, it could be an insurance bill. Just change the address for one billing cycle to go to that UPS box so you can get the address on there. Articles, organization. There is a template on the.
Dashboard for you to be able to download. I don't think it's called articles incorporation. I think it's articles of.
Oh, what's it called? Articles incorporation. So try that though. You could download that and then just write that in so you don't have to go to an attorney and get one set up for yourself. You need a business license with the address. So I would. I try to insurance with address, but no luck. Oh, you did that already? I don't have any of these documents. So yeah, I would try to do like a phone bill, any sort of bill that's coming to you, even if it was like a supplier with your address on there. I try to do your articles of incorporation document. Send that over to them. There's a template on the dashboard. Otherwise you're gonna have to have an attorney make one for you. Your business license. You should have a business license. So change the address on there. Do like a. You could even go your secretary of state. I was talking with Chuck the other day on this because we're working on the same exact thing with one of our locations out in North Carolina. All three of the new ones got accepted. The fourth one just randomly doesn't. So we got to do all the same stuff. So you can go to secretary of state if you wanted to. You could do a annual report and amend your annual report, just change the address and then have the end. The certificate sent to that address. So that would probably actually hold the most weight, honestly, in my mind, in terms of if you actually did an annual report with your business name and then use that address, sent the annual report to that address.
Kyle Tarvin asked, what was the process of relieving one of your GMs from duty? You said the other day Chuck had to let one of them let go one of them go of someone. What was done to protect the business since they were entangled in it. Can you discuss what led up to that decision?
Yeah. So basically it was the location was actually performing very well in terms of profitability and one of its strongest quarters ever in terms of profit. However, we were looking at close ratio and the inability to get that above 25, 30% and going into a spring rush where that was going to need to change. And then the inability to learn they weren't watching the masterminds and they were just very scattered in terms of. Of their organization and their scheduling, the routing, and they weren't figuring out the software. And they're forgetting very, very small things. And so obviously you give people a lot of rope. You try to help them, you try to see if there's ways that you can.
Help them improve. Um, but then if. If there's a point where it's like, look, we're going to a spring rush. We have a timeline that if we don't hit this, that we're not going to have someone be able to come to training.
And so, yeah, we just decided to pull the plug and we did it in a matter of just a few hours. So in terms of how do you protect the business? They aren't entangled in it.
Honestly, a GM doesn't have a whole lot of power because as the owner, you have your name on everything. So in terms of what they can do, you change in passwords if you're really concerned about it. But I think.
Most people, they realize if they try to stick it back to their employer after getting fired, they're going to get caught. Offer all. You can get in trouble big time for a lot of stuff because you're no longer.
No idea what happened there. That was the weirdest thing ever. All of a sudden, my camera just cut out. Okay, we're gonna continue on. I don't know if I lost everybody, but let's go ahead and keep going here.
I'm just gonna restart this. This question.
Share screen window. All right. Sorry for that. I do not know what happened there.
Keep rolling. So, yeah, Mike from Athens was basically getting some issues with his Google Ads account. Looks like some traffic is showing on his computer, but there's actually no traffic at all. So let's go ahead and just look at these. Okay. So I got some pictures, I think. Can you guys see this? No, you can't. I gotta switch back and forth. Are you serious?
Yeah. Abraham, if you just submitted a question, just redo it, because I think I actually know if you submit it, you should be fine. It would have gone to Google unless, like, the Internet dropped out across the world. I think you should be good. Let me just drop the screen. Present my other one. So he's showing us. He's saying that there is add data.
Okay. Some of your issues, blah, blah, blah.
Okay.
That shouldn't actually prevent them from going through though. That one.
And then this other one.
Share screen.
This is a screenshot from your mobile device showing clicks and.
Okay. All right. So I don't see is your campaigns as a campaign overview.
Okay. I would probably say get on a coaching call and have them walk one of the coaches through what you're doing and see what's happening potentially.
Okay. So I actually don't. I think there. This. This is not actually preventing the ad from being ran, to be honest with you. I think I see that there's a warning or whatever, but keep in mind, there's lots of warnings that they'll give you sometimes that don't actually prevent the ad from being ran. But I don't have the whole picture of what the campaign's name is. If this is actually blocking something.
But you're saying based on your pictures that on desktop it shows no traffic. Okay, yes. You might be looking at different campaigns. So I would definitely go over this with a coach so you could share the screen, get a full understanding what's going on there. I have a feeling. Yeah, I don't think one is blocking the other like that first alert. I don't think that's an issue. But here, one second. Let me just really quick chat something. I know you had issues with connecting to your.
To your Google My listing. Let me make sure your listing is activated.
All right, let's see here. Your account looks just fine. It looks like you have switched over accounts. That's what it looks like. Now, I could be completely wrong. Let me just see here.
Correct me if I'm wrong, Mike, but did you change over from a different profile and switch over to this one? Because if you did, that could potentially be the problem. Or that not the problem. It's just creating the issue. But that's what it looks like to me because from hiwasseemowing.com that's still the appointment link. Yeah. And that's broken. Okay. So yeah, you're going to have a coach walk you through this one. If you switched over. This is why typically I say if at all possible, get two Google accounts when you're switching over and then try to get Google to merge your reviews over because.
Of this, of this issue. So it looks like you moved them over and you kept the same account again. I do go through it with a coach, walk them through what your Google Ads account is saying and just note that it could potentially be because you switched over your old Google account into the new one and that might be causing an issue on the back end. That is more than likely what is happening. You're looking at your old Google account tied to a new Google listing. So sorry, that's why. That's why typically we say try to keep it where we make your new Google one and then you have Google merge them over if at all possible.
Landon Smith, Tallahassee, Florida. I just noticed I didn't have my location entered in my Google my business listing. So I Got that done last night and it updated. I have 50 reviews in a location now. So about how long should it take to rank before I assume there is a problem? Thanks. There's not a problem. Ranking is not dependent just on reviews and your map. It's just a massive part of it. So I would expect there to be a problem if within six months you're not on the first page.
But if you look at Tallahassee for.
You just got started. Let's see here.
I don't know how many reviews you have. I don't know where you're at, your address. If you just put your address in. By the way, it'll take at least a few days for it to start showing up on.
Google listings. So wait for that. I'd give it a week before you even start judging it. But I would say, you know, you should be on the first page within six months. If not, there's there's a quote unquote problem. But more, more than likely the biggest fact biggest factor is going to be in the amount of traffic that you're driving to the site can is also taken into account because of your authority, it's not going to show someone on the first page. Even if your SEO is great and everything is fantastic, it's not going to show a site that has 10, 10 visits if there's another listing that might not be as great SEO or design or speed, but has 10,000 visits because the authority of that waiting.
What percentage of your total marketing spend is on spent on hiring? What is the normal employee acquisition cost? Not sure what to call it. Have about 20,000 to spend for marketing, but I didn't know what percentage I need to put away to get applicants. Thanks. Yeah, so like on. On indeed. You could kind of run the same thought process of like, okay, cost per lead or cost per interviewee. And then what percentage of those people do you quote unquote, close or get into becoming an employee? You could definitely come up with like a, you know, employee acquisition cost. So you know, if you say $40 is the cost for an interviewee that shows up on. Indeed. And one out of two of them you hire because of $80 per. So let's say you need five employees and you're assuming that 50% of them don't work out once you do hire them, that means you would need 10 employees. If you need two leads per one employee, that'd be $80 per employee. $80 times 10. You need $800 for that. Right. So you could run the math that direction Facebook Jobs is going away. So just keep that in mind. And then the other option I guess would be like Craigslist. Some people use ZipRecruiter. We've tried it and it did did not work for us. But other people have said it works great in their market. So but indeed right now is like dominating especially once Facebook Jobs is gone. Like it's going to eat the market. So. Hey Mike, the amount so this is Abraham, El Paso, Texas. Hey Mike, the amount I spent in January on Google was $397. We got 20 estimates total and 12,1 the total amount of estimates on estimates 1 was $1700 all one time cleanups. Does the $397 seem logical to the 1780 in new sales? And by the way, some of the estimates one were or from up sales and one click estimate, not Google. I'm only using Google local services with total threshold per month of $500. Thanks Mike. Yeah, so you gotta remember that you're in for most of us we are in our slow season, that is when we have.
The least amount of work coming in. And so there's also like customers don't need our services. So for example, like one cleanup right now you got 12 one, you're doing $150 per cleanup average. That becomes three or $400 pretty quickly. You might have one cleanup that's $2,000 later in the year. So for a lot of us right now it's like you're just trying to keep the guys busy. You're trying to stay busy, you're trying to cover fixed costs. If you're spending $397 and getting, you know, $2,000 in sales, for example, you're literally spending like 20, 25% of revenue on marketing, which means you're not going to be anything profitable. You're not going to make any profit on that. You'd simply be just trying to break even, keep the guys busy, keep the equipment moving, keep yourself busy depending on your size. And so 3, 9, 7 we got 20 estimates total at 12:1. So yeah, if this is the thing, not all of those 20 estimates like you said are coming from Google, let's call it 10 of them. So still not bad though. If 10 of them came from that, even if five of them came in, because let's say five of them came, that's an $80 lead acquisition cost or cost per lead. And so $80, if you're closing 50% of those, that's $160 customer acquisition cost, which is not great. By no means. However.
The. It's the winter, right? Like there's just not a lot of demand. So cost per lead and cost per click and customer acquisition cost goes up typically during the winter. So just keep that in mind. $160. If five of those estimates out of the 20 were from Google, from. From Google, that'd be. Imply a $80 cost per lead. And then if you close 60% of them, you're looking at 140, $150 as a customer acquisition cost, which is kind of in line with what happens during the winter. So.
Yeah.
I hope that. Hope that made sense. All right. Sorry for the random breakup in the middle of the stream there. I do not know what happened. The Internet's randomly dropped out. But I hope you all have a fantastic day. Hope you have a fantastic week. Tomorrow morning I am going to do doing a live stream for the P4P in the Facebook group. The majority of them in there are us. Let's go. So you're more than welcome to join that if you have any questions about P4P. I know there's quite a few of you starting P4P for the first time because you're just hiring employees this year. So. So it's tomorrow, 11:00am Pacific Standard Time, 2:00pm Eastern Standard Time. I'm only going to do that for February, mostly just because we're so backed up that we are not able to do like their support for PVP in terms of their zoom calls and stuff like that. So we are just simply going to do once a week. I'll just hop on there on Saturday. Any questions whatsoever, please hop in there. Definitely want to make sure to get those answered so you can be ready for the spring rush. All right, guys, have a great day. Take care.
