Mike Minutes Mastermind 03/05/2024

Recorded March 5, 2024, Mike Minutes Mastermind: Mike Andes gives product and operational updates and answers participant questions ahead of spring rush. Announced an optional soon-to-launch feature to add square-footage ranges to instant-quote forms on client websites. Advised managers on P4P/payroll: don’t pay P4P daily (use pay-period totals), consider temporarily raising P4P percentage to protect crews from drive-time variability, and emphasize quality control for damage cases. Clarified that inbound estimate-text replies sent from the Command Center texting department are not automated but handled by staff and require inbox monitoring. A participant’s invoicing/paid-receipt issue will be turned into videos for Copilot University and the Academy. Discussed Pro Shop vs. custom design workflow (Vistaprint, Canva, Photoshop files available) and explained stricter website standardization and the process for special web requests (via web gustalonkerservices.com). Reinforced that marketing (door hangers, yard signs) and Command Center quoting should wait until after onboarding/training so Command Center has accurate service/pricing/estimator info.

Doing amazing. This is not going to be live in Facebook.
When I'm moving around as much and I'm on mobile hotspots, it kicks me out and then blocks our account. So this is not going to be on Facebook. I will take the recording of this and put it on Facebook later on.
FYI.
So let's go ahead and get started. A couple quick things I mentioned on the Facebook group yesterday made a video in the next week or two we will be having the option to be able to add square footage ranges on your instant quote forms on your website. It'll be completely optional. You're not required to do it. We're going to send you a separate form if you want to have it added so that way you don't have to fill up the entire form again for instant quotes. And then going forward, whenever you are adding it or editing it, you just go the same spot inside the dashboard. But we will make it as easy as possible. I know we're going to spring rush and save you time so you don't have to fill up the entire form again. But just if you want to add ranges to small, medium and large. And so.
As soon as that's done the next week or two I will let you know and give you a heads up on that.
I think that's all I had for updates really. I'm on a turnaround. That's why I'm in the car right now. And it's really been good. The media team and great. We're bringing at least two of them out now on the shoots and allows me to literally spend like an hour. So from 9 o' clock to 10 o' clock today I did my part and then I just gotta sit in the car and do my thing while they do interviews and film. The crew so been super helpful so I can be just focused and not be having to worry about anything with the media. So shout out to the media team. All right, let's jump into some questions.
All right, present.
Shout out to Brian Connor. He had put up a video the other day. Six instant quotes stepped in from door hanger the other day. Let's go. Spring rush is here, baby.
Abraham. Hey Mike. While we are working on reducing our drive time and reducing our service area as compared to when we started. When it comes to P4P, I know it gets calculated on a weekly basis. However, I like to pay the team their P4P on a daily basis if they earn it for that day. If I do it weekly most of the time they will not. They will get no P4P because drive time inefficiency kills them is what I'm doing wrong. Thank you, Abraham El Paso So I don't recommend doing P4P daily because what it incentivizes is erratic behavior. Days where they'll crush it and make a bunch of bonuses and then the next day they'll have to go fix all their yellow slips and they'll just go super slow because I know they're hitting base pay. So that's why you want it to be over the course of a pay period. If you know that over the course of a pay period there's certain days that are not great for drive time and therefore it's hurting their ppp. What you could do is say hey, we're going to artificially move the P4P percentage up for the next year for example to say 40% or 45% if you really had to. The goal is that they are above base pay for the whole pay period. Otherwise you don't get benefits. But what you don't want to do is daily because it will incentivize bad behavior. And that is going really really fast, followed by following up with yellow slips and all the rest of it. And there's just not enough downside for them. Also when you do it for the whole pay period, there's more payroll bonus on the line to take away. When it comes to damage cases, if you're doing it daily, you might only have 20, 30, 40 bucks for on the table for damage cases where if you do it for a two week period that same number could also now be $500. So damage cases in Yale such like quality control on P4P is important and that's why you want to do it over the course of a pay period. So if you need to in the short term, Abraham, I would just say increase the percentage and tell your crew we're going to do this for now.
For like this year or whatever so we can grow but you guys still are not penalized. For people on a PPP perspective, while we don't have as many as much density as we would like and then really incentivize like door hangers and getting new jobs to increase that route density.
PC attached screenshot Is this the message coming from my account automated and if so when is it triggered? Also is CC go and respond to this text now or is it up to me? I don't know what services they are or are not doing and don't know if this is including part of the service or not. I'm pretty sure they do everything except email management for me. All right, let's see what the picture is.
I have a feeling this is from the other. Yeah, this is from the other group. Okay, cool. Yeah. So if you are in the messaging, text messaging department of command center, they are going to send a message like this for people that reach out to this number and ask for an estimate. And it doesn't happen a lot, but it is going to happen when you're using a text messaging number, and that is customers reach out with the intention of getting an estimate using the texting number, which is fine. And that's why you want to have someone checking your inbox. So they have operationalized and systematized how they're asking for that information. So that way the response is nice and concise, just like the person gave you. So it's not automated. It is command center from the texting department. And I'm assuming that you are enrolled in that department. So that's perfect. They just don't want it to be where it's like super one off. Because then what's going to happen? They're going to have to get three text messages to get the fact that they have pets, they're inside, there's a fence, there's a gate, etc. Etc. When it's just like, hey, here's the message so that we can quickly get this information and make sure that we're good to go.
Okay, back to here. So, yeah, it's not automated. It's not Max. That is the command center.
Texting group department. This is in reference to. This is Nick from Marysville. This is in reference to my invoicing question from Friday.
Yeah, I'm failing to remember exactly. Oh, I think it was the invoice receipt thing. I'll reiterate for context. I charge invoices on Friday and there's no option to send a paid invoice receipt like there was in service autopilot. You can only send the invoice email in the invoicing tab. So I click Send by and ended up sending an invoice to clients who already paid. I thought when I click send by, I would have the option to select the document I want to send, but that's not the case. My question is, how can I ensure my clients are getting a paid invoice receipt, not the one from Stripe. It needs to have the date and breakdown services just like the one we would have. Always send out an essay unless they are getting one automatically. There's currently no Way to send a paid invoice receipt to clients. Also, I did go back and watch the invoicing in Cofat University and the Toyota does not show anything about sending a paid invoice receipt. Okay, one second.
I'll make a note here for Copa University.
Coca University video invoice receipt.
Okay. And then what I'm going to look for here.
All right, here we go.
Got it. Okay. We will add this to both Copilot University and to the Academy to be able to show this.
And making your invoice receipt basically.
Through the email. So stay tuned. Nick, we will get this. So instead of me trying to like walk you through it right now, I will get this on the both the Academy for Augusta and then I'll get Copaya to do one as well. One second, let me add a note.
Plus.
Academy.
I know they're adding more videos at Command center to the Academy. I'll make sure that's on their list. Okay, next one up. Numero four, Brenton, Utah. What are your thoughts on having some kind of poll or voting in the Facebook group before marketing pieces are created for the Pro Shop? That way the marketing team is spending time in the most productive and desired material. Thanks.
Yeah, like, there's so many options now. Like, basically anything that is being created is somewhat like, it's pretty personalized because there's like hundreds of different options already. So that's why we asked Pro Shop and like through vistaprint to say, like, hey, can you make a form? You could like customize these completely. So that's what they created. Relatively cheap. It's a lot cheaper than we could ever do it for.
And then they use the designs and make any modifications you want. But if, you know, the media team is ever doing one. The problem is if we asked, we get like, we would have like 40 different options. And so the poll would be like, here's 40 different things. Which ones do you want? So it might be a little cumbersome, but I'll talk to the media team and see if we can't put something together in terms of a poll because they monitor which, what. What requests are coming in to see if there's like, commonalities. And that's the ones they usually create. So they create like four or five last month and those were based upon, like, people requesting stuff over the course of the past several months so we can figure out a poll. It's just like, usually requests are very like, specific. And so that's why, like, hey, what's on Pro Shop? It takes us a long time to get them accepted in there. And like in terms of Vista print is just slow so it's not really a great efficient use. So that's why it's like if you want something super custom, that's why the Pro, the Photoshop files are on the dashboard as well and then even some of the Canva ones are in there. So if you want to make like very specific detail changes, if you know Canva or you know Photoshop, that's probably your best bet because the goal with the medium is like they try to create as vanilla as possible to suffice all the locations or as many as possible. And so but you know, feel free to always email them and just like say hey, next time you're doing it, can you, can you keep this in mind and they'll at least just keep track of it. But I've seen those, those requests come in and they're all over the place in, in terms of what's being requested. So we could probably keep them busy full time just making one off designs. So that's why we had the, the option for Vistaprint to make them for you. I think it's like 30 to 40 bucks depending on what you want and they'll customize it completely for you and.
Depends on how custom you want things to be done. And then I will chat with the Media team, see if there's any more commonalities. I know they just created four or five recently and they're doing them in Canva and putting them in the dashboard. So that way it's like super customizable if you can run Canva versus the Pro Shop or the Photoshop ones that are already in the dashboard. So I'll check in, check in with the media team and just see if there are any commonalities. I know they keep track of which ones are being requested and see if there's anything there. Media Team and Brent, I don't mind if you wanted to put up a poll of like four or five different options and see if there's a commonality. But from what I have seen in the requests, it's like really stuff that's one off. And so it's tough for us to put something into Pro Shop that like two or three people might use because it gets start to get really cluttered. So we have to really kind of just focus on more generic stuff and then allowing customization. So Media Team.
New design commonalities. Question mark.
Cool. But yeah, if you wanted to put up a design or a poll, feel free to and then if there's like one that's like, you know, 80, 90% of people are wanting, we could definitely try and get this done. Brian Connor from Augusta, Georgia from a coaching call last week. If treatments are the main service offering, is there a way the website can be edited to reflect treatments as the main service and mowing as the add on? We got a really standardized the website at the very beginning Augusta. We allowed way too much customization of the website and it caused cause issue with nearby locations. So we do standardize the website a lot more. We don't allow to add mass like in the past we added huge amounts of text about like certain types of treatments and all sorts of things. We aren't going to allow that because it messes a bunch of stuff with the SEO and so you can request things like to.
Web gustalonkerservices.com the team is literally going to run everything by me. They know now because of what I saw happen to the SEO. When we first started our first year of Augusta, we allowed way too much customization and then what ended up happening is those locations ended up taking it off and their sites just performed way better because it immediately sees the domain authority of all Augusta lawn care us using across all the locations just creates so much more power. So I would just say feel free to request it if it's your main service offering. We could change like the title over the video over the video, for example saying like you know, lawn treatments and lawn mowing instead of landscaping, totally fine. Anything like that though would need to be a special request. And so that would just be going to web gustalonkerservices.com just expect, don't expect everything to be approved there because like there's this balance of yes, I want to be as custom as possible for each of you, but also like it can't hurt other locations around you. And I just, I know it's a fine line that I have to kind of walk there and I'll just do my best to suffice both parties there and see if there's any compromise. But the web team is pretty good now knowing what I accept and what I don't. But they will still run everything by me because it just affects everyone. Andrew from Bentonville. Can I start marketing with door hangers before training and on my and my onboarding call? I wouldn't recommend it, Andrew, unless your phone number is going directly to you because your website isn't set up, your estimate request forms are not going to be set up to Come in and if someone does call command center or they do get their estimate request form submitted, Command center going to have no idea what to do. So just wait until after training would be my recommendation for sure. And you're from Bentonville. Is there any way to give CC my OTP matrix before as well so they can give quotes if I were to put out yard signs? Nope. Gotta wait till after training. Gotta wait till after your onboarding call. We have to have the onboarding call to know what services you offer, determine your service area, know the estimator's name, what your availability is, know your pricing, like so many different things. So just wait. I know it's tough when you've already been put into the group and things to kind of wait until that time, but please do so. It just keeps everything organized. Otherwise we will drop the ball at command center when people call in and we don't have all the information.
All right, that's it for today folks.
Tuesday, March 5 yeah, so spring rush is ramping up. I'm seeing the call volume, I'm seeing, I'm. I'm monitoring incoming calls to max how many leads are coming there. So it's like it's very.
Exponential right now, the first week, second week, third week of March. So this is the time that we've been waiting for for the past several months. If you've been on the sidelines, if it's been slow, etc. Anytime attention and resources deployed during the spring rush will have much greater returns than in any other time of the year. The recommendation I have is focus on recurring and time sensitive jobs during your spring rush. Go all in on those. So that way then during the off season you can deploy towards projects, upsells into projects and one time jobs that are not time sensitive like mowing or treatments. So highly recommend that it'll help you with the demand curve, the spike. It'll also help ensuring that you have more recurring revenue throughout the winter, throughout the slower months because you'll have the recurring services that you can flip into winter services. So highly recommend that Also I know you see my second channel this video today I posted there. If you like more training whiteboard style videos. I tried to really make concise and easy to understand a part the part about like the spring rush, time sensitive and recurring jobs to focus on that and then being able to push off jobs into the off season. Hopefully the demonstration on the whiteboard thing that I made there, it might be helpful if you haven't already kind of digested that concept. So appreciate you all. Love you and have a fantastic Tuesday. We'll see you tomorrow.
