Mike Minutes Mastermind 03/14/2023

Mike Andes leads a live mastermind/Q&A (Mike Minutes Mastermind, 03/14/2023). He answers membership questions on operational and marketing topics: support channels (Zooper, Raghav), pay-for-performance (P4P) crew inefficiencies and route density with two-person crews, hiring practices and keeping candidate bench, clocking/start times for P4P, Google Analytics 4 (GA4) tagging and plan to set up members' GA4 accounts during a summer website redesign, and marketing spend for launching new locations (approx. $100/day per location, testing with a Google-focused agency, goal to scale locations toward ~$30k/month). The session includes practical recommendations (interview applicants, clock-in at the shop/start location, likely route-density issues causing low P4P, submit Google tag requests to web@augustalawnservice.com, and use support@zooper for tickets).

All right folks, we're live. Let's do this. Post this into the Facebook group.
Okay, that's here. All right, let's go ahead and jump right into the questions. Trying to get this call done in between meetings so that way it's not as late. I'm trying to be better about being around 9:30 Pacific Standard Time.
Jump in here. Present share it looks like we have six questions.
Let's do them. Number one, I don't know who this is. Tell me something about Lonnie with cease leaving or was the comment on the Mastermind the other day about Lonnie and Zebra. Questions about someone directly connected to.
Yeah, so like I mentioned a week or two ago, Lonnie left and the comment messaging.
Yeah, I addressed that a couple weeks ago. In terms of the support for Zooper, reach out to them directly is usually the fastest way to get a hold of it. I monitor those and then I have a weekly meeting with Zooper on Thursdays so.
Supporter Zooper. And then there's also Ragov which by the way is a cto. So it's. You do have direct access. Kyle Tarvin super new to PvP and I'm needing some help. Currently are more locations. Base pay is 14 per hour and we need and we pay $33 of late 33 of labor revenue. We are running two man mo teams. Our per hour rate to the customer is $60. Our guys are not getting PvP between being two in a truck. However when I am by myself I'm usually only 50 to 75 of the budgeted hours allocated to a Mojo and technically making good PvP when I run solo. We have raised pricing this year and have updated the budget hours in our modes to reflect this. However, the guys are still unable to to get PvP as a two man crew.
He wants. I gotta check my audio. Okay, we're good.
With one man routes. The budget hours are very very easily attainable. I have thought of a few scenarios to fix the problem of the crew not making P4P1 buy more trucks to start running solo routes. We don't have the cash on hand to do this right now. However, I would ideally like this method.
The crews need to be more efficient. Number two three raising raise pricing again. I really don't want to do that again this year. What do you do we need to do to fix this problem? I'm sure the crew is somewhat inefficient but I'm not exactly sure how to get them to move faster besides having my GM follow them around and Give points, years on mowing. Any thoughts and advice.
If you're only at 50 to 75%. Oh, I see. You're saying. Got it. Okay, so you're crushing budgeted hours when you're solo. That's what you're saying. There's, there's, there could be issues with route density here because route density becomes like doubly important when you have two people in the crew on the crew on the route. So that could be the. That'd be my first concern. You can't solve that overnight. The only way to solve it overnight is price increases or increasing budget hours, which is the same thing. If you increase budget hours, you're increasing the price.
I think without looking at your jobs, I would say there's probably a route density problem.
And to fix that is you can grow into it by, let's say you have 30 jobs. You can half your drive time between jobs by simply getting 30 more jobs inside the same area. So you might, as you grow, that's what allows you to usually get your guys to make more on P4P is just the efficiency of your route. I can almost guarantee you that's what it is based upon what you said here because it looks like the budget hours are accurate. It's not the budget hours that's not accurate. It's the drive time that's going to crush you. And as soon as you get two guys in a truck, it even compounds it further. So I would assume these are a lot of customers you got before joining Gustin, before you started really focusing on concentration.
So the, the what might happen is you grow out of this, which means you double the amount of mowing customers you have this spring and you immediately have a better, much better drive time between jobs.
Connor. I'm sorry. Connor from Evansville. I had a weird notification pop up my Google account. Hoping you can help me. It is asking for primary contact for Call now ads. Do I put my name with my phone number because this is for Google Ads use, or do I put the company phone number because it's the number the customers will be calling? It is also asking for a European phone number to be inserted. Any help you might have accidentally targeted the eu. Let's see your images have here data protection contacts. So this is for your account settings. This would be for you.
This is the part that is weird. Why is it asking for EU stuff? You're not targeting the eu. Okay, let's see what we got here.
There it is. What's this? Okay, same thing. Okay. And you got a Third one in here. See what this is?
Same thing. Okay, so yeah, this is all your account data information. This is not for your ads. So you're going to use your personal information.
That would be my recommendation.
This is not for your ad account. This is. So this is not for your ad. This is for your ad account. So.
All right, what else we got here? Number four, Joel from Lafayette. Sorry, I'm getting a whole bunch of messages. Give me one second here.
All right, Joel from Lafayette. If I don't have a current need for more employees, but I've gotten more applications through the Augusta website, which I do with these applications, should I interview them and then say the position has been filed filled, but I'll reach out when there is an opening? Should I not interview them and let them know I'll reach out when there is an opening? We talk about having a bunch of candidates draw from employees, leave. So I'm wondering how to build this bench.
I would highly recommend interviewing them. Get the reps in. If you're brand new, you don't have employees. This is a great opportunity just to get reps and then just be honest with them. Be like, hey, I'm probably not going to open spot for another four weeks. If you have an idea of what your ramp is and like what you're spending on marketing, how many leads are coming in, you might be able to actually offer them a job for six weeks down the road. And they may or may not take it doesn't matter. But you're going to get reps in. If you have a bunch of employees and you don't really need more.
Stack the bench. You literally would say, I'm going to hire you for three weeks from now or four weeks from now. And going into spring rush, you know that in three to four weeks, you're going to have enough work coming in to probably be able to hire them. If you don't think that's going to be the case, then you would potentially, worst case scenario, say, hey, I don't have a spot for you available now. You're an incredible candidate. I'm going to keep you in my contacts and I'll reach out to you as soon as you have an available spot. And then you, you would have it if you're available at that time. So at the very worst, get a rep in and offer them a job way down the road or just tell them that you don't have a spot currently, but you'll keep their contact. But I would definitely do the con, do the, the interviews because they're coming to you. You're not even putting an ad out sounds like. And we're getting quite a few of these people just like seeing the videos, whatever, seeing Augusta and then they're just applying. So a lot of like what we're even doing like with shorts and tick tock and stuff like that, it's reaching to a massive wide audience. They see a company like Augusta, like oh, okay, I see all these videos and then those go to our website and apply to work for us. So you're gonna get more and more of that, which is good. Terrell Ek from Boone's Creek. So when clocking the P4P would you clock in as soon as you hop in the truck? I have a 30 minute drive to my service area from my house. I would personally treat it like an employee which is when they get into the truck at the shop. So if your guys are meeting at your house, I know you're, you don't have employees yet. Terrell. Like if you, if you were going to have them meet at your house, then I would have them clock in at your house. Wherever the employee would start their day, that's where I would be starting to clock in with P4P. Which if mean, it means, if it means that your house, like your quote unquote shop house is 30 minutes away from your, your, your territory and where you're actually working, there's a good chance that you know, down the road, once you do have two, three, four employees, you're going to want to figure out how to get closer to your territory because that 30 minute drive is going to kill them on P4P.
Jeff Bromley from Sandwich, Massachusetts. Mike, I went down a rabbit hole this Morning with Google Analytics 4. What's your opinion on spending time on this? I'm trying to get a better understanding of how it all works. Not sure if it's the best use of my time. Does say it will automatically set up in July. Yeah, GA4 automatically loads and yeah we are a little slow and I'm trying to get my Google marketing in order also. Should I have this tag set up by the way team? Yeah. So if you want the tag you can submit that to web Augusta longer service.com we can put that on there.
But this tag is not what we need. We need the actual Google tag which is the whole code.
So if you want that you can, we can absolutely do that. Again stay in.
Hold the phone for a bit because. Oh, sorry, I'm not showing my screen. Great. Sorry guys, I apologize.
Boom boom.
There you Go.
Yeah. So if you have the Google tag, it's not this tag that we need. We, we need the full tag if you want to have that. Keep in mind, next week, hopefully we will have updated done for you ads from the marketing agency that just focus on Google only. That's all they do. They don't do anything on YouTube, they don't do anything on Facebook. They just do Google Ads. And so they're going to be really good, I think, at making sure that we're all set up correctly. And then obviously they'll have the ability, if you want to pay for them to manage your account, they can. But the done for you ads in and of themselves will be much better. As well as the fact that like GA4, we are actually considering on the website of setting up everyone's GA4 accounts for them. Don't need to worry about this. Like you don't need to worry about this. There's much more important things you need to focus on operationally in the business. But worst thing about setting up everyone's GA4 accounts for you, doing the tags for you, everything. It's just that we can't do that. We can't just make them. We have to actually create them from your account, set up an account, et cetera. We're working on this probably with the redesign this summer and setting up everyone's GA4 accounts, etc. Because the analytics that we're getting inside the website portal, the website dashboard thing, are getting harder and harder for us to get from Google Analytics. So it's better if we just send you directly there. Don't you worry about any of this. We're probably going to basically set up everyone's GA4 accounts for them this summer, give you access and then use that on the back end. So just a heads up again, that's going to happen with the redesign this summer with the whole website that we're redoing.
Okay. Okay, sorry. This is very important. One second.
Yes, it worked. Hallelujah. Okay, sorry, guys. All right, give me one second.
All right, let's go. All right, 10 minutes. Yes. Thank you. All right, fantastic. Okay, I think that's all I got. See here.
All right, next meeting. Very good. Fantastic. That's all I got for you guys. Let's see what we got here. Is there a phone number for to call Zooper? Not one that I have called consistently. Seen that they answer. You could look at their super support site. I've just seen the best support being at support at Zooper because you get an immediate ticket back saying that they are addressing it as well as the regav, the one on the Super Academy page. Those are the ones that I always get the best response from. And so I would recommend using those.
Make sure you're emailing Raghav, but the support, when you submit it, it should create a ticket for you, like, in their system, and it tells you that, like, they're. They've seen it, et cetera. So I know you've mentioned this before, but can you go over the marketing plan with the 15k for the new locations and how do you use that? Yeah, I want to go in depth over this in probably April or May with everyone of what we're doing. The reason I don't want to do it now is because we're still actively spending the marketing. So what we're basically doing is, in short, is about $100 per day per location. And I don't think we'll spend 15k on most of them. Like, I know even today Chuck said he's going out and helping, doing nine estimates at one location.
There's drowning and work. So that's great. Let's go. Being that close is awesome. Being close to other locations, I'm, like, just blown away at how quickly they ramped up. All of them are ramping up. So.
The thing is, if you. If you market to an area and there's overflow outside your territory, if you're close to a bunch of other locations and you own them, like, you pick up all the leads. Right. So we're looking forward to it. We haven't started the Google Ads stuff with that agency yet because I want to test it myself using those locations. But even without them, like, got a lot of work coming in. So, yes, it's going well, but we don't. I don't think we'll spend 15k, honestly. But we'll see. We'll see. We're spending about $100 a day between all the ad platforms. Facebook, Google, YouTube. I think they did. Yeah, they all did have some. Every door. A lot of door hangers. A lot of door hangers. Especially because they had issues like everyone else with their Google accounts and everything. So they was like, hey, let's hit the. Hit the pavement. So they're all doing pretty good. But let me give me to, like, April so I can say, okay, this is exactly what happened in March, et cetera.
But yeah, and in June, you'll see me do it. It'll be great. Every single day. It'll be recorded. I don't know if I'm looking forward to it or not, but I really want to document starting a location. And as much as I know that the video side would be much better if we just started with like a hundred dollars and like I was out in the field working, number one, it's not going to help you all because you all aren't wanting to grow from $100. Like, you have invested will capital with marketing dollars. So I'm going to really focus on that scaling, trying to get to about a $30,000 per month location by the end of the month. So that's $1,500 per day per working day, and having mowing routes being the majority of that. So that's the goal. And then two is I just don't have the time, like, I don't have the time to go out in the field and work 10 hours a day out in the field and then go do everything else I need to get done and have these masterminds and everything. So the goal is to be able to work like two, two to three hours on that location a day running the ad campaigns, doing estimates, etc. Trying to do as much over the phone as possible. So.
Yeah, that's gonna be a lot of fun. All right, have a great rest of your day, guys, and I look forward to seeing you guys tomorrow on Wednesday. See ya.
