Phil Risher scaled a home-service business from $3M to $5M by fixing operations instead of chasing more leads. Check your CRM: are you converting 50% of leads to booked jobs, 40-60% of estimates to closes, and is the owner still the bottleneck for every decision?

Yeah, I tell people that I got fired for thinking too big, and it turns out I was thinking about the right problem because I was working with a home service business and we were doing around $3 million, and I could see that getting them more leads wasn't going to solve their growth problem. They didn't need more demand. They needed a system that could actually handle the growth. And when I helped scale the business from around $3 million to $5 million, and eventually the owner sold it to private equity, that experience completely changed how I look at growth for home service businesses. Because most home service companies think the answer is always just get more leads, spend more on ads, get more trucks. But here's what I saw happen over and over again. Every lead hits a broken follow-up process. Every decision still goes through the owner, and your team can't operate without you in the room. So more leads just create more chaos in the business. So before you ask how to generate more leads, ask whether your business is actually built to handle them. Pull up your CRM right now and answer these 3 questions. First, how many leads came in last month and how many turned into booked jobs? If that number is below 50%, that means that you have a booking problem. Second, how many estimates did you create and how many closed? If your close rate is below 40 to 60%, you need a follow-up sequence, not more leads. Third, does every decision still require you? And if it does, then you can't scale because you're the bottleneck. You got to fix the bucket before you pour more leads into it.
