The $1M–$3M Sales Trap Every Home Service Owner Hits (And How to Escape It)

Phil Risher shows why home-service businesses stall at $1–$3M: as leads pile up, the owner can't follow up and close rates drop. His four-phase fix: have CSRs rehash estimates with prospects, automate nurture sequences (one client went from 47% to 52% close rate, adding $15k/month), record and transcribe the owner's best sales calls to build an AI sales brain, then hire reps with clear lead math and scorecards.

I accidentally capped my business at $2 million because I was too good at sales. If your leads are going up, but your close rate is going down, it's not that you got any worse at sales. It's that your business is outgrowing the hero system. And I'm going to show you the exact system that fixes it without you being the closer forever. In the next couple of minutes, I'll walk you through the four phases that we use with the home service business owner to go from 3 million to $8 million by removing himself from sales without killing growth. By the end of this video, you'll know what to do this week, what to automate next, and when you're actually ready to hire. All right, phase one, we have to protect the close rate. What happens is, as you get more leads coming into your business and you start growing, your close rate starts to go down because you can't spend as much time on these leads. And it creates this vicious cycle. You spend a bunch of money on marketing, and you think that that's going to help you grow. And then your close rate starts to drop, drop, drop. And so the first thing we need to do, especially when you're the number one salesperson, is you have to protect the close rate. You got to stop the bleeding without hiring anyone else. And I'm going to give you the playbook for this. And you need to fix the follow up. Now. This is very important. Fix the follow up now to build a sales system, which we're going to go through these four phases and we're going to build your sales system. But this is the number one thing that you can do right now. So that way you're building the sales system. So I'm sure this is no surprise to you. Why does your close rate drop? As you scale, you start doing context switching. You're going to run in HR stuff over here. You're running a firefight over here. This crazy customer just left you one star review over here. Oh, by the way, sales call, right? And then you can't follow up. You can't spend the time on that call that you should be doing. And you know that your sales rate, your close rate is actually dropping, but you're stuck, and this is going to get you unstuck. So the first thing to protect the close rate is you need to do what's called a CSR rehash program. So at that $3 million business, when we went to 8 million, the first thing we did was we implemented the CSR rehash program. Your CSRs are really nice people that can talk on the phone and usually they have downtime. So you need to create this system in your business where they follow up with your estimates. You send out an estimate, your CSR calls them and follows up with them. In that $3 million business, it was kind of funny. They had this woman and she actually had no teeth. She was a great salesperson, but she wasn't someone that you would necessarily want to send out on a sales call. When I used to talk to her, she used to call me love bug. Actually, I digress. So what you want to do is you want to take a really nice person like that and you want them to be your CSR rehash person. So call on the slow times, give them a simple clarity based script. Very important here. You don't want to just call them and say, hey, did you make a decision yet? You want to call them and agitate the problem. Hey, is that water heater still leaking? Hey, you still have that cold room in your house? Your estimate's still open. Would you like us to answer any questions? Whatever. If they have a question, then they just tee you up. Cool. Yeah, no worries. I'll have Phil give you a call and answer that question for you. When are you available? Next I'll get on his calendar. A very simple way to take who you already have and, and allow them to call people that are great opportunities to get them across the finish line. What we did with this woman, because I said she was good at sales, we gave her an incentive to rehash. So we gave her 50, $100 per closed estimate, whatever she was closing. And we say, hey, get after it. This does two things. Every single CSR on your team or admin person, whatever, they want to make some more money. And this is a great way to give them the opportunity to make more money. And they also have downtime. They're usually on their phones or doing some admin random task that you have them doing. This allows them to take their free time and make more money with it. It's a beautiful thing and it creates the opportunity to make more money and it protects your close rate so that it doesn't keep dropping. So create some ownership and urgency. And this is the system that you want to protect that close rate instantly. So phase one can help you secure 60 to 20 thousand dollars per month plus without even hiring anyone else. Phase two is that we don't want to just rely on the human process. We need to build automation in the business. So phase two, what you want to do is in your CRM. You need to build automations, text and emails that follow up with your estimates for you consistent communication without any manual effort. A 14 day nurture sequence. So we had an H vac contractor we work with. He was close, he was around 1.7 million. He was closing at 47%. We implemented this 14 day nurture sequence and he jumped from 47% to 52% for a 5% close rate increase. His average ticket was $3,000, so he was closing five more jobs. So he closed $15,000 per month extra. So almost $150,000 just by implementing the automation estimate nurture process in his business. So I can't stress this enough, have the manual thing going. Then implement an automated nurture sequence. So you're building this system slowly in your business. So that way when you do hire someone, which we're going to get to, you need to make sure that you have the foundational pieces in place. So that way you can continue to close deals. Now one other pro tip on this is when you send these automated things, you can do two things. You can create a video of a loom like this, pull up the estimate and do a walkthrough on that estimate. Hey Phil, I'm the owner of Flash Consulting. Just want to send over this quick estimate here. Here's exactly why I put this together for you. You mentioned that you had this thing over here, so I added this in here. Da, da, da. You get the point. Record a loom, send it with the estimate. It overcomes a lot of the objections and it builds instant trust so that way you can get a close quicker second. Okay, Phil, I'm in my truck, I'm doing this on my phone. I can't send out a loom on every single call. I get it. So you want to create an evergreen what to expect video. That evergreen video sounds something like this. Hey, this is Phil over here. I just sent over the estimate. Here's some of the common questions we get on our estimates, the deposits, what to expect after you do this, the install times. Oh, and by the way, we're a local owned business so you might see us at the grocery store. We're not just trying to take your money and run. So if you have questions, just shoot it over like we're here to help you try to solve this problem. And something that's like natural and fun like that, that gives you the credibility but also builds trust and overcomes the objections. And you can just send this on every single estimate. One Other pro tip about this, when you send the estimate, send out a text or an email like within 30 minutes. Because a lot of times these estimates go to spam and the people never get it. And you're waiting like three or four days and you're like, I don't want to be pushy when they never even got it. So you want to make sure you have a touch point with like 30 minutes or within at least 24 hours to make sure that they got the estimate. You want to answer the objections before they arise. That's the whole goal of using video to scale, trust and build it into your automation process. Once phase one and phase two exist in your business, you have the hard part done that a lot of people skip when they go to hire a salesperson. Now phase three, you need to take your brain and actually build your sales system and SOP and process. And that's what we're going to talk about next. So you need to turn yourself into a system and here's how you do that. You need to record your best sales calls. So pull out your phone, turn on voice memo, stick it in your pocket, and talk to your customer in your normal sales rhythm and take that transcript. You want the recording and the transcripts because now you have an asset that you can train new people on. This is what I'm talking about, building these systems. They can identify patterns, they can listen to language, they can hear your tone, your cadence of how you say things, how long you take to get to things. This will allow you to make your sales process teachable to someone else. You can bring someone in and teach them exactly what you say. This thing right here, it will speed up your process. Most people take six months to get up to speed when they don't have this system built out in their business. And I'm trying to cut that process down for you. So what you want to do is take these calls and turn them into SOP. So you take the call transcript, you go to ChatGPT and say, turn this into an SOP, standard operating procedure. Then you go and you put this into a Google folder. This is exactly what I did. I took all my good sales calls, turn them into an sop, put them in a drive. So when I hired a salesperson, I said, go to this drive, watch all these videos, listen to all these calls. And now instead of a six month process of them following you around, getting on sales calls, trying to hear what good is, what isn't, you have a whole backlog of great sales calls that they can Watch, listen to and digest within the first week of working there. This allows you to build a system in your business. You keep the best sales calls in a folder for a new person. You get the point. Now here's the secret sauce to this right now that we have. I wasn't able to do this with a 3 to 8 million dollars business, but right now it's a unique opportunity for every business. To do this. You need to create what's called an AI sales brain for your business. All the stuff that's happening up here in the owner's brain, even on your calls with your CSRs, all of that stuff needs to go into a large language model for your business. There's a free tool called NotebookLM and I'm gonna show it to you here. Cause we're actually building these for our clients. We take their call transcripts and we build a notebook LM for them so we can ask questions. So imagine you have your call transcripts from your sales calls and maybe your call transcripts from your actual CSR conversations. And you can go here and upload files, you can copy text, and you can put it all into this brain. So I just uploaded a couple of my videos here. You can ask it questions. So imagine your CSR is here and says, how long does it take to install a hot water heater? It's going to tell it the answer based off of the sources that you put in here. And then it's going to also reference the calls or reference the SOPs. So this is basically building this AI sales brand for your business. So you have a language model for sales calls. Now the cool thing about this is that you're going to enable your CSRs and your sales reps with answers. So imagine your CSR is now doing the rehash and they're asking, they're getting asked questions. They say, let me just check real quick. They go here and ask it the question, it gives them the answer. Now it speeds up that velocity for you. Also, like for us, why we're building it is because as a marketing partner, imagine if we could have a brain for every single one of our clients where we could create content, we could ask you questions about promos and do all of these things. This right here is, it takes a couple steps, right? You got to get the call transcripts, you got to get the recordings, you got to get it into a folder. But if you do this, imagine when you hire that salesperson, how quickly you're going to get there. And also imagine in your rehash, Process how much more answers you're going to be able to feed your CSRs to cut down on them coming to you, which is going to increase your close rate even more. I can't stress this enough, just if you don't get anything out of this video, just do this, please. So as you can see, this is going to cut down your onboarding very quickly and it's going to also make sure that your close rate doesn't keep dropping off. But number four is how do you hire and when without just like going off of gut feeling. And we see this happen over and over again. So you got to hire sales the right way. So the first thing is you need to benchmark before you hire. You need to benchmark and know that if I can funnel, you know, four calls per week to this salesperson, then I can give them the calls. So you need to have that number in your brain of how many sales calls do I need to give this person at a minimum that they can run? Not at a maximum, at a minimum. And you need to have a lead math over just gut feeling. And what I mean by lead math is okay, If I'm generating 30 leads a week, then I know that I can give that to this person and they can run with it and explode growth, which we're going to talk about in a second. And I can't stress this one enough either. Set up a scorecard with accountability. So what I would recommend doing is how many jobs did you run, how many estimates did you create, how many estimates did you close? What was your average ticket and what was your close percentage off that? If you just have those numbers for each salesperson or just the salesperson that you're going to bring on it will allow you to quickly look at it and say your average ticket is too low, your close rate's too low. So I need to work on that. Your job ran to actual estimate count is too low and it gives you the quick hitters that you can meet with them on a weekly basis or just look at it and give them the feedback right away. So have all this set up. I haven't even talked about hiring a salesperson. Have this thing set up. Now this is the question that a lot of people ask is do you have enough leads to give to a salesperson? Which is typically why you have not hired a salesperson is because you can close the best and you don't feel like you can funnel all these leads to this person, but you're good news for you. Okay, enough leads for you is not enough leads for them. Okay, let me say this again. Enough leads for you is not enough leads for them. 100% of their time beats 40% of your time. And what I mean is that right now, in your business, if you look at a funnel, most, most, most owners say, I just want these hot leads that just schedule on my calendar. Don't give me. I'm not going to work any of these junk leads up here. Junk, junk leads or these colder leads. I'm just going to work these bottom ones. And what happens is they miss out on all this leads money that they're spending because they're just taking the bottom people. Only if they schedule on my calendar will I meet with them. Only if they do this. Only if I'm sure you're nodding your head, you feel this way as well. So what this allows you to do is to open up that funnel. So that way your salesperson, if someone is like a 60 or 70%, they're going to work them because that's how they pay their bills, that's how they live their life is by closing these deals. So they're going to want this even more than what you may want it because they're going to be spending 100% of their time on getting leads. And, and that's why you need to think bigger about this because you're going to hit the ceiling of like $3 million. It's going to unleash the cap of that which happened with this company that went from 3 million to 8 million. And the secret part to this is that marketing creates leverage. And I'm going to show you how a good marketing company pairs up with your new salesperson perfectly. All right, so there's a whole misnomer here, which is your business leads versus self gen. And the business leads is as a owner of a company, me included, I need to feed my salespeople a certain amount of leads so that way they stay busy, which is true. But there's this other component to it, which is self gen leads. Okay, so what could this person do to get more leads in your business that you can't do because you don't have enough time? Okay, let me say that again. What could this person do in your business to get more leads that you can't do because you don't have enough time? They could join a networking group or 2 or 3 or 4. They could create B2B referral partnerships. So, you know, as a business owner, if you do gutter cleaning, you could go out and find a bunch of Roofing contractors to work with or a bunch of landscaping companies to work with, but you don't have the time to do that. Well, good news, your salesperson could do that because it's going to generate more leads for them to be able to close more deals. This is exactly what I did at my home service business. I was responsible for building relationships with H vac contractors to generate more leads for our business. It was one of my responsibilities. You could work colder leads than just whatever schedules. This is what I mentioned before. Don't just take these bottom funnel people, but go up a step, go up a step, go up a step. They're going to want to work these leads more and more and more because they have the time and their livelihood depends on closing deals. This one also crushes working with techs on sending leads in. Okay, we all know, you know business owners, hey, my technicians are running service calls. They should be sending me leads, but they don't. Why? Because there's no process, there's no constant reminder. If there's a salesperson, there's going to be constant reminders of, hey, by the way, I'm over here. If you ever talk to someone that needs this, send it over to me, just text it and I'll get right on it. It allows you to create this opportunity in your business that right now you don't have cause you don't have the time in your business. Another one is create content for leads. Every business owner wants to be creating short form content or long form content about their business, which by the way, trains your AI sales brain and creates this flywheel of content. But either way, your salesperson could be the one to create content for your business. Also, they could work with your marketing company on promos, creating email promos, following up on emails, turning your email newsletters into actual sales opportunities. This is what I'm saying that there's so much opportunity that can get unlocked once you hire a salesperson with the phases before with the system in your business. So the marketing flywheel, you have predictable demand coming in. So you have leads already generated from a good marketing company that's getting on their calendar. They help support your new sales hire because you've built the systems in your business and you have a marketing company that creates this back and forth with your salesperson. And the owner buys back their time to become the leader, which unlocks explosive growth in your business. And this is exactly what happened at the $3 million business. The owner exited sales, he built the systems with those phases that I mentioned. The rehash program the automated program the systems, then a great marketing company and then boom. And he ended up selling his business to private equity when 3 million to 8 million sold to private equity. Great exit. So here's the transition system. First, protect your close rate because you're going to get in this spiral of spend more on leads. Marketing goes up, close rate goes down and you're just running around in a hamster wheel. So protect the close rate. 2. Systemize the owner okay, you need to make sure that you have all of your information documented, not hire a salesperson. Follow me around for six months, hopefully they can close have a system that you're plugging them into in your business. You need to prepare for your sales hire. So what does the scorecard look like and the accountability that I'm going to provide for them? And then you install the marketing flywheel of all those self gen ideas that I gave you in tandem with a good marketing company and it explodes growth. The reason that I'm making this video is because we do digital marketing consulting for home service businesses and time and time again they get stuck in the ceiling of 1 to 3 million where the owner is stuck in the I need to spend more on marketing to get more leads, close rates drop, I need to hire a salesperson but I don't know how. We've done it with a lot of home service businesses through these phases and we know that it works. If you need help with good marketing company that actually cares about your sales process and growing businesses, I'll put a link down below and I look forward to hearing from you.
