Mowing Companies Make Millions By Doing THIS!

Will Kelly shows how lawn companies scale from one owner doing everything to multi-location operations with 25+ employees. The key: duplication. Document your processes on a simple sheet, train crew members to follow it, then promote the best ones to train others. A manager can oversee multiple crews and regions by teaching people to do repeatable tasks, not by doing them himself.

Most businesses fail because everything depends on the owner. It is said that 85% of businesses will go out of business within five years. Now why is this? It's because the owners answer every call, they close every sale, they do every job and they fix every mistake. Oftentimes they don't know their numbers. So the key thing that I want to share with you and talk about today and what you guys need to get right mentally in order to scale and grow your business. If you want to get out of the field and you are not happy with where you are at today, with the amount of success that you have today, right now, if that's you and you're not where you want to be, this video is going to be for you. Make sure you watch all the way to the end. We are going to be talking about the power of duplication. Disclaimer. This is not just for business owners. If you are watching this and you are my team member or you are a manager at a company, this is, it doesn't have to be ours. You can use this. This is not just for business owners trying to duplicate themselves. Duplication is what turns a hustle into a real company. I'll share with you the mindset. When I was just starting my business and for those of you that don't know just watching, my wife and I, we've built a seven figure multi location business and we're going to probably employ about 25 team members this year. I've learned a little bit of skillset around duplicating. Okay. And I'm going to share this stuff with you. So hopefully you can do the same and grow your lawn and landscape business. There's a core concept here. Time doesn't scale. We all have 24 hours in a day systems scale. We have to start to think about processes, scripts, checklists, systems. And you can start to multiply the power of duplication through this over your employees, over locations, over cities and even states. This is how a business goes from $1,000 to $100,000 to a million to 10 million is through the power of duplication. What is duplication? Well, the formula for duplication is as simple as this. You need to lead a large number of people doing simple tasks that anybody can do a sustained period of time. That's the formula right there. I just gave it to you. What does the power of duplication look like? Well, I'm going to kind of share with you a simplistic term. One mower equals one lawn. That's what it can do. One mower can produce and service one lawn. One crew of two people can now service 20 lawns. Okay? Do you see that? You see the power of duplication. One lawn, one yard, one crew, 20 yards. Power of duplication. Here. The third thing is going to be one liter and enormous amount of impact and influence. An endless amount of value that they're able to bring and deliver to people. And they can multiply themselves over and over and over again. I'll share with you something else. I had three GMs that we originally hired. Two mo lawns. They went out like everyone else mowed. We did edge and blow. Simple stuff here. Okay, guys, we're not, we're not building rockets, okay? We're not Elon Musk. We're mowing yards, making people happy, making tall grass short, making yellow grass green. That's what we're doing, okay? This is the vehicle. However, my team is already learning the power of duplication. And again, they're not business owners. Okay? So anybody that's watching that's not a business owner, this is for you too. If you want to grow your career and move up in the organization, make more money, have more responsibility, make more impact and be more successful, you have to learn the power of duplication. With these crews, I had three gms currently. So they onboarded, they went out, they mowed lawns. Very simple. And they proved themselves to not not do what they were supposed to do. They went out, they showed up every day, 30, 40 minutes before their shift. Set a good example number two, they go out, they mowed weedy edge and blow on hundreds, if not maybe thousands of yards in the first couple of years. Thousands mode wedi, edge and blow. And they've proven themselves to not get complaints. They've proven themselves to do a good job, show up to work on time. They've proven themselves to be someone who we actually want to duplicate. Honestly, like that's what it is. Like, wow, they're doing their job well. They're exceptional. They're an A player. Love it. Let's duplicate this person. Because they did so good, we said, hey, you guys are going to be promoted, get more responsibility to become a trainer. Cool. Guess what? Now they were paired with brand new people coming in. We pulled off the streets. Most of them did not have any mowing experience, but our trainers were able to duplicate themselves, train them properly. Through using our systems, SOPs, property rotation, all of those things, we were able to duplicate the quality of service that we're delivering. And so these trainers now were able to multiply Themselves two or three times over to these other trainees. And now these trainers are not at every yard that that trainee mows. We are learning the power of duplication. Through duplication you make more money, you be more, become more successful, you're bringing more value to people. They're trainers now because we know that they can multiply themselves through being a trainer in a good manner to where their trainees aren't getting a ton of yellow slips, aren't having quality issues, aren't showing up to work late because our duplicatable people are doing the right thing at all, all times. Now we can start to duplicate them. So we move them into the applicator, we get them promoted into learning, we control and fertilizer and then we do the same thing. Once they've proven themselves to do exactly what they're supposed to, they're not getting a lot of complaints. They understand the job. Great. Guess what? Now we're going to move them into become a trainer for the weed control. We do the same exact thing. We copy and paste, we duplicate. Because they've proven themselves to, to do that at three levels. Mowing the landscaping and the applicator. Now they become a general manager where we feel confident they know our systems, they show up every day on time, they do good work, they know how to duplicate themselves through people. They're learning these invaluable skill sets that they can learn whether they stay here at this company or not. They have the ability to take these incredible priceless skill sets and universally use it across any business, any location, any company because they're bringing more value to people. So now they become a gm. Guess what? Now they have four to eight people that report to them that again, now they have to duplicate themselves into those eight people that also they may have a trainer that needs to duplicate themselves. So now they're able. Now, now they have to figure out how to duplicate themselves as a trainer into another trainer, which is another whole skill set they must master and learn. Hey, real quick. My business partner and I built a private school community for, for people just like you trying to build their home service based business from the ground up. We managed to build a seven figure lawn business from the ground up. And we're sharing all of the SOPS documents and templates and systems inside of our coaching program. You get access to us, so click the link in the description below. Let's scale this thing together. All these things. I want, I want, I want you guys to understand like this is the power of duplication. In order to grow. You see one GM's over eight people. He duplicated himself eight times and became a manager. What happens down the road? We have multiple GMs, multiple locations, which is by the way, what we're doing. We have three locations. We're going to be open our fourth one here soon, as in probably 24 months. We're already doing this now. We would at some point need a regional manager over the GMs that, you know, would have five to six GMs that report to the regional manager, right? So now that regional manager is again learning now how to manage managers over the managers. The GMs are over the eight, six, eight people. And so when you start to do the math, all of a SUD, one regional manager can multiply himself 48 times over. And everybody asks themselves, well, why is the boss man or why is that person getting paid so well? It's because they come through, they execute well, they figure out the power of duplication, they duplicate themselves. They realize that them holding all the keys and the answers to everything doesn't help anybody in the short term, does it maybe give you job security? I guess, yeah, maybe for a short period of time until company grows and scales and outgrows to the world. There's other people coming inside the organization to where again we are creating these systems, these processes for somebody to come in and step up and duplicate themselves over and over and over again. This is how true wealth and success is built. I want to leave you guys with this. There's two, there's two other things that I want to, I want to get my point across to you and hopefully you guys understand the power of duplication. If, if you guys are like grasping this a little bit, how about you hit that like button a little bit? Helps the algorithm out, helps us reach more people. Two things through the power of duplication. It's not a. Do you have the power of duplication or the skill set of duplication or not? Like, do have it or not? That, that, that's not what this is. It's. To what degree do you have it? Because I'll tell you right now, if someone put me in at the top of the organizational chart of a company that had 500 people, that would be outside of my skill set. I would not be able to duplicate myself 500 times over. I'm still learning how to duple my duplicate myself 50 times over, right? Because I'm. This year we're going to be at 25 team members. Like I'm halfway there. I'm still learning Too. It's not a do you have it or do you not? It's to what degree do you have that skill set of duplicating? And ask yourself, when you hire that next mo guy, how easy is it for you to teach him the standards and show him you know how to show up to work on time and give him the processes and the standards that you need to do? Like, is it easy? Is it easy for you? Are you able to train them up really well to where you can literally go into another truck and that person can go run a route by himself without you? If the answer is no, then we need to start to cultivate the power and the skill set of duplication. Okay, that's number one. It's not a do you have it or do you not? It's that what degree. Number two, I'm going to wrap this up here with this. I'm going to give you one tactical way that you can start to implement the power of duplication inside of your business. I'm going to teach you what most people do, which I've been there too, so I don't want to. I'm trying to also have humility here. Like I was there to low value. This is my early career. Employees come in, multiple of them. They ask the same question 50 times and I give them the answer 50 times. Low value. I have to repeat myself 50 times. I don't like that. Not good. Low value. I'm going to show you how to build systems and processes inside so that you can start to use this skill set and power of duplication for this one tackle thing. Instead of you answering the same question 50 times, create one document on that question that they keep asking. And for us, it was like, hey, Will, how do I handle this complaint? Or yellow stuff that I got? I would always answer that. Go back, try to reach a customer, ring the doorbell, try to communicate with them, call them. If they don't answer, ask them, hey, you know, obviously apologize, tell them we're here to serve them, figure out what needs to get fixed, fix it while you're there, and then come back and sign the slip and take ownership of it. Make sure it doesn't happen again. Those are three steps. Communicate to the customer, fix the problems, sign and take ownership. That's how we do yellow slips here. Instead of me answering that 50 times, I created one document that says, this is the process of, of yellow slips. If your name is on a yellow slip, this is what you must do. Step one, communicate. These are the three ways you can Communicate, ring the doorbell, leave a door hanger, or call. Those are your three options. Number two, fix the problem. Well, they already see what the customer was complaining about because our office lets them know. So it's probably like, hey, didn't blow off the clippings in the backyard or missed weed eating in the backyard. Cool. Fix those problems. Come back to the office when you're done. At the end of the day, sign the slip, take ownership and improve. That's it. Let's back up a little bit because I, I ramble a lot for anybody that watches me. A lot. Low value. You answered the same question 50 times. How to do a yellow slip. High value. You create one page document, you put it up on the wall and every new team member that comes through when they ask you that question, you say, walk over there, read that one page document and let me know if you got any questions. So you use the same document and it answers 50 questions. You create the document once and you multiply and you duplicate yourself 50 times over to answer that question. That is the power of duplication. And it happens at all levels in business. So I encourage you guys to really think back. Take a step back in the slower season, slower months and off season. Become an architect of your department. Become an architect of your role of your business. Make it better. Cultivate the skill set of duplication. Figure out how to duplicate yourself so that way you can move up in the organization and provide more job opportunity for more people. Thank you guys so much for watching. Thanks.
