Build a Team That Never Leaves—Watch This Video to Learn How Avi Arya Did It

Avi Arya shares his approach to building teams that stay. He uses an ideal teammate avatar, vivid vision statements, and money maps to boost retention and performance.
This is how with the 200 member team across three companies, we have one of the highest retention rates. And I'm going to break it down. What are the things you need to do for your business to have good teammates working with you to build your business for the long term. Namaskar. My name is Avi Arya. Over a period of time of building multiple businesses, the one thing that was common was my love for human beings. I did not go to an MBA school to learn this, that human beings work, respond, thrive first with love and never with fear. I learned that because as my amazing mentors and teachers throughout school and college, as I went through their learnings, I realized the one who believed in me, the one who loved me, the one despite all my grades, said, I know you have something better in you. I wanted to prove them right and I wanted to work for them. I remember my biology teacher when I got a 33 out of 100 in maths, I got a 97 in biology. The same mind, the same effort. I wanted to put somewhere where I feel recognized and acknowledged. So without reading any fancy management books, I only continue to apply the one principle that works for me. Make people feel recognized, acknowledged, recognize their strengths, outsource their weaknesses, and you will find a team that knows how to believe in themselves. And ladies and gentlemen, I call them believers. Now let's get into the video. Every team, when you start, you need at least three believers. If your company does not have three believers, you will not be able to trickle down the vision from you to everybody else. How does this believer get formed? The believer needs to have what we call a VV which is a vision. Vivid vision. A vivid vision is a story about who you are and where you're going to go because your company has not gone to that level right now. It is a fiction based story based with belief and three believers. So just imagine you're climbing a mountain and there is a castle on top and there is a reward on top and you have an army. The army cannot see what's on top. You can see what's happening. You need three believers to be able to take your army and continuously infuse that belief in them so that they continue to work relentlessly till you get your goal. So we create a vivid vision statement. And at the end of this video, I'm going to give you the template of my vivid vision statement. The entire drawing of how you go from where you are to the castle of riches. And also you can build your own. So that's step number one. Number two, to be able to define this better, what I have created is an ideal teammate avatar. You must have all heard about the ideal customer avatar. We all want money from the customer. But if you see what's happening in Japan and America and all of these places, there is a debate. Customer on top team, then the company, then the shareholders or shareholders on top first. According to me, it is the team member first. If the team member is with you in times of good and bad, they will take care of your customers, your customers will take care of your money map, your money map will take care of the company, the company will take care of the shareholders. So this is the sequence that I follow for this. We created an ideal teammate avatar across the board. Project managers, social media managers, designers, graphic people, SEO, social media, everything. And those people are mapped to the vivid vision so they're all able to see their individual roles in it and they continue reading it and they can visualize the story of where we have to go. So this is the ideal customer avatar. Next, my favorite word in the Hindi dictionary, Garas. A lot of people talk about your why. For me, my why has always been I know what I'm doing is changing me as a human being. And I know one day the same values and principles will reflect upon my two daughters and they will say, I am proud of you dad. I work for their statement and their pride in me and also my parents. What is it that you work for? What is it that your team members work for? Now, there could be a material aspect to it as well. At the end of every major success, maybe I open a new office, maybe I buy a new property, maybe I employee deploy a new webinar which caters to 500 people and we're able to close 30, 40. And that system happens every time I'm able to make a major breakthrough, I reward myself. For me, it is always a nice car. For somebody, it could be a beautiful camera. For somebody, it is a vacation with a family. Find out a the garage of the employee. Why is he doing it? How much money does he need? Is his or her mother sick? Does he need money for the sister's treatment? Does he want to become an entrepreneur? After five years of working with you, that transparent conversation will make you understand why you are going to be the stepping stone for this person. Make that stepping stone solid, make this person solid and be able to help him in his growth. When a person feels that they can talk to you honestly and transparently, that person will become your ideal teammate avatar. This also leads me to the next Point the background. Although I'm not talking about judging a person from where they are coming, but just like they say, if I've come from a joint family of 20 people, that I have a chacha, taya, mama, everybody living in the same house, then I will be more patient if I get married into a house where there's a joint family. And I'm okay to have this festival of people, non stop weddings, non stop dinners happening. But if you come from a nuclear family, you may find a little bit of an adjustment period. You say, what is this tamasha happening? Why are there so many people in this house? Just like a relationship is formed when you get married into two different families. Similarly, a person coming from a background will help you understand what are the value systems and processes that they have learned from their parents and their growing up. I'll give you an example. If you find somebody and that person comes from a background where they have always gone, say to a religious place of worship. I'm not talking about religion here. I'm talking about the fact that they have a discipline for finding peace for themselves. So you can check off the fact that if they find something in their mind, they will find a ritual for it. If you find somebody who has lots of pictures with their cousins and family and all of that, you, you know that they like to form communities. So you'll be able to read more about a person when you ask the right questions through the ideal teammate avatar. My second gift for you for watching this video so far is the template for the ideal teammate avatar and the checklist which I'm going to put at the bottom of this video which you can download along with the prompts, which we will allow you to make your own ideal teammate avatar so that you can run your business successfully with this formula. The second kind of people that you will find in your company, apart from the believers, are the multipliers. These are believers who understand that every day is money making day. Those people will multiply money. The second multiplier will multiply the efficiency of the team. For example, it could be one person in sales who's a money multiplier. There's the other person who's taking care of the operations, who's making sure there are systems and processes being put so that you're able to save more time and build more efficiency. And the third person is the people multiplier. Those are people who are looking at other people in the organization to make sure that everybody has the resources, tools, systems, processes, the heart, the motivation, the inclination and the love and support to be able to do their job well. With these three multipliers and these three believers, you'll be able to take the company to whatever heights you want. Now, you may have a question. My company's already started ABHI and I don't have any of these people. What should I do now? Can I convert existing people into believers in multipliers? Number one, once you go through the ideal team at Avatar, you will be able to identify some people in your company who may be believers and multipliers and you need to work on them. However, there is another strategy that is happening around the world which is to be able to create satellite teams. Satellite teams are teams of people who work in a different department or a different office or a different location where you start with a brand new culture of believing and multiplying. Once that satellite office is ready, then you pick it up and you put it into the main office so that the main office gets that culture. It's just like infusing fresh blood into your body so that your body understands this fresh blood and new things happen in the company and this happens all over the world. The other thing that we do to be able to have high retention and good people is to be able to have everybody continuously, especially the believers and the multipliers have access to me to talk about their money map. Everybody else can talk to their managers and the hr. If your money map is not clear for the next hundred days, the next 200 days, the next 300 days and the next two years, you don't know what you're doing and why you're doing what you're doing. See, it becomes very Easy for you to 10x your effort and your motivation if you know why you're doing what you're doing. Without the why, there is no motivation and money map is a very solid why. How many sales do I need to close to be able to buy my dream bike? How many sales do I need to do to be able to send money home to my parents? How many operational efficient, how much operational efficiency and how will you measure it so that you can tell me that I've saved 30% time in the company and in how much time will I be able to generate x amount of money so that I can start an sip for 15,000 rupees a month? These are questions that your teammates are asking themselves and unfortunately they're finding they're trying to find the answers themselves. They should continuously be invited to 15 minute review calls where they open their money map and you Continuously revise their money map with them. You only need six people who are believers in multipliers. Those are people that you need to have crystal clear about the vision. And those people will continue spreading the vision not only to your team, to your customers, to your shareholders, to your investors, and everybody in between. Ladies and gentlemen, recently there were 14 people who resigned from our company. This happened over a period of one year. AI is coming. Performance reviews have become stringent. A lot of people are not changing the way they are. They are. They should. That means the ideal customer avatar also starts changing. So as you review and revise your ideal customer avatar, you will see somebody who was first your ideal teammate avatar, now is not your ideal teammate avatar. So what do you do in that case? Two steps. A train, train and train. Number two, Review, review and review. After constant training and reviewing, if the same ideal team had avatar goes back to becoming an ideal teammate avatar and fits that frame, excellent, you found yourself somebody who can work with you for another few years. If not, then these people will not be able to grow with your company. It's best to let them go. After identifying out of the 200 people, people who were not able to do reviews, not able to pass the performance test, we automatically got those people. They sent resignation 10 years ago. An email like this, any CEO would have panicked. We sent a very beautiful email back to them thanking them for their work in their service, telling them that they've been an ideal customer teammate avatar for a very long time. Hence for that period we are happy to give them recommendation letters and we said happily ever after. We had a nice farewell and they will be leaving after two months from this video released. Ladies and gentlemen, founders panic because of two reasons. A they don't know who's coming in. B they don't know why people are leaving. To solve all these problems, we created the ITA checklist for you and the systems and the formats and a great prompt sheet for you. Now, if you're watching this video so far, that means this is one pain point of yours as a business comment and tell me what was your biggest takeaway? Not only will you get this checklist and everything for free, but with that one takeaway comment you enter the chance to win our Sunday contest where every Sunday we identify people who got their best takeaways written down in the comments and we invite them to an inner circle call where we are teaching and training businesses on how they should grow and hire the right teams. If this video was useful, comment now and download the checklist. Take care and see you in the next video.
