90 Day Roadmap to 30k/mo AI Assisted Agency

Daniel Fazio breaks down launching an AI marketing agency from zero to $30k/month in 90 days across three phases: Validation (land first client with $500/month plus results-based pay), Volume (scale with automated cold email and AI fulfillment), and Pricing Power (raise rates through retainers and referrals).

All right, so here's the 90-day plan to go from $0 to $30K a month with an AI-assisted agency. My name is Daniel Fazio. I've collected $30 million over the past 4 years across SaaS, done for you, and a consulting offer. Here are screenshots of that. Now, before we continue, the probability that you go from $0 to $30K a month in 90 days is pretty much zero. Could I do it? Yeah, that's because I've done it before, much more than that. But if you haven't, it's more than likely not going to happen. So this video is an explanation of what I would do, but I can assure you that you will more than likely not get those results. Have people done that working with me? Yes. For instance, Daniel Werner went from $0 to $30K a month in 3 months. And I've got other people like James Pimble, $0 to $15K a month in 2 months. Chris Burns, $0 to $10K a month in 6 weeks. $12K a month in his first month. $0 to $20K a month in 3 months. Now, results like that do happen, but the probability is extremely low. Just putting that out there. Okay, with that said, we're gonna break this up into 3 different phases. So phase 1 is validation. That's days 1 to 30. The bottleneck is that you have zero proof anyone will pay you. Phase 2 is volume. That's when you start to ramp things up. And then phase 3 is pricing power and changing up how you price your services. So let's go through each of these to give you the exact plan and action steps that I would do to get from $0 to $30K a month in 90 days. Validation phase. The only thing you're trying to prove in the first 30 days is that you can get one stranger to pay you money for a marketing service, like one client. That's the entire goal. Your goal in phase 1 is not revenue, it's existence of proof. Still, obviously, yeah, you're trying to make money, but you're trying to get proof. So what are the 5 offers that work for an AI-assisted agency? Like, what are the offers that actually work right now? Not just like some random, like, oh, so a chatbot— that's complete bullshit. Doesn't work, never has, never will. What are the things that actually work right now that beginners successfully sell to cold traffic? Here are the 5 business models: lead generation, ads and funnels, content marketing, e-com, email, and AI automation-specific builds. Those are the business models that actually work. So what you do as a beginner when you have no proof, zero proof, zero case studies whatsoever, is you start with performance-based pricing. If I were to use a lead generation agency as an example, it would be something like this: I charge $500 a month for the infrastructure, which all goes to domains, inboxes, and leads. Beyond that, I only get paid when you get qualified meeting on your calendar, zero risk for you to test it. You don't need bonuses there. You don't put a guarantee on top of that because the performance structure is the guarantee. The client is risking a max of $500 right here. So similar structures apply to all the other business models. The premise is that you're trying to reduce the amount of absolute risk the client takes, and you just get paid when you generate the results for them. It's super easy to sign people on that. You can sign a tremendous amount of clients on that deal. You just batch load a ton of different clients and see who you can get results for. When you do get results, you get paid for the people. You don't get results for, you just fire Hire them. It's really that simple, right? So how do you even get those clients? You do it through cold outreach and Dream 100. So with cold outreach, pick 10 to 20 different niches. You're going to send messages over email, LinkedIn, Instagram, or Twitter— X— and the script you use is your offer. Like, you literally need to say what your offer is in the outreach script. So say, I can book meetings for you on a purely performance basis. You only pay when qualified calls show up. That's what you say in your outreach messages. That's what will get people on the phone and even interested in having a conversation with you in the first place at all. That's the only way that that's going to occur. Next would be Dream 100, right? This is best for higher-end prospects. If you're trying to sign higher-end people with this, you want to get about 10 to 20 prospects per day, generate a free AI deliverable, and send the deliverable up front along with your offer. So like, for instance, say you were running an ads or funnels agency, like, you could have AI entirely make a sales page via SalesScript, email flows, ad scripts, send that to them along with your offer, and basically say like, hey, I'll implement all of this and you only pay me on a results basis. Get what I'm saying? Like, that's what you do for Dream 100. This works better for higher-end prospects. If you're going for more like standard level prospects, I would just say like straight up just send direct cold outreach. The Dream 100 might not be completely necessary. The Phase 1 success metric is one signed client paying you on a performance basis, ideally more. If you're not dumb, you should be able to get like 2, 3, 4, 5, like really pretty fast if you're working on a performance basis. And then that's just like hella clients to test with and availability, optionality of you to make money based off all the different types of stuff you get to sell. The purpose of you signing these clients is to get results, get paid, and make a case study. Your ascension to Phase 2 depends on how fast you can generate client results. That's your bottleneck. This is why joining a program like mine, AI Assisted Agency, first link in the description by the way, is necessary for a lot of people. It means you learn how to get results for clients in 1 month as opposed to 6 months, right? You skip out on the 100 different mistakes that you can possibly make. We just show you how to do it straight up immediately. It just works right there. Days 31 to 60 is the volume phase. So you've signed your first 2, 3 clients on a performance basis. You're getting them results, you're getting paid, and you have the actual ability to open a screen share of your computer and show new prospects results you're actively generating. Like you're in a conversation with someone, you could say like, well, I'm getting these results right now and you just screen share and show them straight up. This makes it very easy to get people on the phone and when they are on the phone to believe that you can get them results. Okay, so here are your actions in this phase. Action number 1 is automated cold email at scale. You got some money coming in now. You can start investing like significantly more. Buy 30 to 50 secondary domains, set up 100 to 200 inboxes, warm them up, plug them into Smart Leads, send 1,000 to 2,000 cold emails per day. Your script It's pretty much the same thing. Hey, name, I have a performance-based cold email offer where you only pay for qualified meetings that show up in your calendar. Open to taking a look? Literally, that's it. State what your offer is. Don't be clever and speak like a corporate jargon weirdo. Just straight up say what your offer is with the value proposition straight up right there. That's what you're doing. Action number 2: AI to handle fulfillment. Okay, feed AI. This is obviously contextual based on the business model you're running, but feed AI the client's offer, target audience, example cold email scripts that seem to be working for you. Have it generate 20 variants, test all of them, analyze the results in Smartly, then use the winner more. Right? Fulfillment time per client drops from 15 hours a month to 2 hours a month. Without AI, you're capped at like 3 to 4 clients. With AI, your real cap is like 15 to 20 clients with one human in the loop. So AI can automatically register domains, inboxes, write scripts, pull relevant lists, and analyze campaign performance. It makes it way significantly easier when you utilize AI to do the fulfillment work. All right. Action number 3 is document case studies. From day 1 of client number 1, you got to track every single metric: cost per call booked, show rate, meetings per week, revenue generated. The second they get a result, start filming these on Getagami. GammaDocs, start putting all your client results in the GammaDocs screenshots, like literally like full metrics, like everything. That Loom and all these results become assets that close client number 4, 5, 6, 7 at higher prices incrementally. Like you have to document everything. This is the whole purpose why you're doing this is specifically to get these results documented. The niches that work in 2026, you need to be finding high-ticket B2B services who are easy to get results for. This applies to lead gen agencies, ads and funnels agencies, content agencies, AI automation agencies, e-com email agencies. It's just D2C, bro. France. But I'm not going to sit here and tell you every single niche exactly that my students are actively doing well with, because that's for my paid clients only. And you can check that out again at the first link in the description to join AI Assisted Agency. But the Phase 2 success metrics are 4 to 6 active paying clients. You're probably making anywhere from like $8K to $15K a month on performance fees. You start having documented case studies with tangible, real, actual results. And you're probably sending like 1,000 cold emails per day on autopilot. AI is doing a substantial portion of your fulfillment, and you're working like 20 to 25 hours a week and not 60. Most of actual labor is just conducting sales, talking to new clients. That's like where the bulk of it should start beginning to be. Days 61 to 90, this is the pricing power phase. All right, you have maybe 5 to 6 clients at this point. You're at $8K, $15K a month. Cash flow is starting to feel pretty good. Most people stop here forever. Phase 3 is where the gap between $50K and $30K is actually closed. Like, you're no longer demand constrained if you properly built client acquisition systems. You're supply constrained. So what you start doing is start raising prices on new clients. You started at $500 a month plus performance. By phase 3, you have case studies. New clients should be quoted on retainers. You have enough client results, competence, and evidence to actually be able to get people to pay you upfront at all. You couldn't do that before when you had no case studies. Now you have results. Now you know what you're talking about. You can show actual clients. Now people will pay you upfront because you've done that. This is normally a gradual transition up where you go from maybe like $2K a month or so up to like $5K a month, and you can start stacking performance on top of this. There's all sorts of ways to go about this, but generally what you're trying to do is collect more money up front from clients as you're able to. That's the premise I'm trying to convey here. All right, action 2: switch to quarterly billing. This is a kind of like a cheat code unlock when you're able to do it, because what actually happens in reality is it takes about 3 months to get a client like insanely good results. So when you're able to lock them into paying full 3 months up front, and it also makes the cash flow way better, especially when you start running ads, because the cost to acquire a customer on ads is like $2,000 or $3,000. So if you can collect that much cash up front, your cash roll has substantially increases and the churn— you automatically lock in a minimum of a 33% monthly churn, like minimum, because you collected all 3 months up front. They can't churn in month 2. You never have a 50% churn because you got all the money up front already. So when you can do that, do it. But if you can't, then stop. If you're sitting here and then you try to transition to quarterly payments and then it doesn't work and your close rate drops in half or drops like 2/3, stop doing that and go back. Like, you probably don't have enough case studies yet. All right, action number 3: make your first hire in performance. All right, hire whichever role is currently bottlenecking you most, paid on performance only. There's no paying someone a $5K a salary in this phase. Like, you're not doing that. Like, pay people only when they make you money or complete the action you need completed. Everybody you hire needs to be AI-assisted. There should be absolutely zero hiring of anybody when the action can be automated with AI. Everybody you hire in your company is somebody who is a manager of AI systems and knows how to build more of them to make it even more efficient. Like, the extent of the kind of person you'd be hiring here— it might be somebody who's building lists and registering domains and making sure that process works well. More likely, it's a client success manager who handles the communication with the client because in fulfillment, what should really be happening here is the bulk of it is communicating with the client, and you're trying to offload that to somebody else. And that's why it requires a human. All right, action 4: build referral machines. Allow clients to refer their friends for 15 to 20% recurring payments that apply to their retainer. You might end up with clients who pay you $0 a month because they've referred a bunch of people, and that's something that you should do. Let's talk about who to hire first. This depends on where your time is going. If you're spending more than 4 hours a day on sales calls, you should probably hire a closer. They're generally paid 10 to 12% commission. If you're spending 4 hours per day plus on client communication, you should hire a customer success manager, a CSM. They will generally get something like $1,000 to $1,500 base plus churn prevention bonuses or like client under management fees. Like, that's typically how that will work. If you're spending 4 hours a day responding to leads, you should hire an appointment setter who is paid per qualified showed up call, not per booked call, per showed up calls. Then they're incentivized to get leads to actually show up to the calls. That's what you're getting paid for. So there needs to be symmetry between these. Phase 3 success metrics: you're at $30K, $50K a month new clients on retainer or quarterly billing, you've got at least one performance-based you're getting like maybe 10 sales calls a week. You have multiple documented case studies, maybe from 3, 4, or 5+ clients. Your churn is under 15% monthly and you have AI doing like most of your raw fulfillment work. That's like the ideal here. What if you're behind schedule? This 90-day plan assumes you execute everything exactly perfectly and you don't hit any mindset or skill-related bottlenecks. But unless you've grown a company this large before, you absolutely will. But you can still go fast as long as you focus on the actual bottleneck in front of you and stop focusing on things that don't matter yet. So for instance, if you're at 0 clients and you should be at 1 to 2 clients on performance, what's probably happening is that your offer isn't stated in your outreach. You need to go read the last 10 outreach messages you send and make sure you're actually saying, you only pay when I get your results. Rewrite them to say that. Change your offer if it doesn't have that. It needs to be that. It just does. If you are at 1 to 3 clients signed but you're not getting good results and you should be actively generating case studies worthy of showing results, get the info and coaching on how to actually get results for your clients and make sure you're not working with a niche that's impossible to get results for in the place. All right. If you have 3 to 5 signed clients but you can't sign more because it's too much fulfillment work and you should be spending less than 15 hours per week on client fulfillment, learn how to use Claude Code to automate most of what you're doing. It's likely you're doing a bunch of stuff manually that does not need to be manual, and you have to learn how to use Claude, in particular Claude Code, to automate a lot of this. All right. So I can walk you through building an AI-assisted agency with you step by step so I can show you exactly what to sell. So the exact offers to sell, who to sell it to. So the exact niches and industries to sell the offers to that are working right now, how to get clients. So the exact outreach scripts, the client acquisition system buildouts to sign the clients, and how to fulfill all the offers with AI. So the exact processes of how to fulfill every one of them with AI. I've got two things for you to check out. You can either go to a 1-hour free training, that's the first link in the description. After watching that, you go over to that page, you opt in there, you'll be able to schedule a call with us after. This is what this page looks like right here. You get to this page, watch the free training, click that, put your info in there, that'll take you to a free training page. And if you want to join AI Assisted Agency, there's a link to do that below. We also have the 4-day live AI business challenge that's starting on June 1st, right? When June 1st comes, right, this is what this page looks like. The tickets are $47 right now. They're increasing to $67 after the early bird ends. It starts June 1st. You can't join after that. And if you don't get a ticket for the June 1st one, it's not going to open up for another 3 to 4 months. So you'd have to get on the waitlist if you wait too long. Just to show you again, people who have joined the AI-assisted agency are actively getting results. And if you go to my YouTube channel, you probably see me posting these case studies literally all the time. Going from $0 to $30K a month in 3 months literally is possible. This happened with Daniel Warner right here. I have a documented case study with them. We got a $0 $0 to $10K a month in 6 weeks, making $50K total in 3 months. $12K a month in his first month with Adobe. $0 to $20K a month in 3 months, signing $21,000 a month in 6 weeks, hitting $55K a month in 2 and a half months. I'm not promising you get these results. The probability you do is low, but I am promising I can give you the exact resources the case studies on my channel had access to to build what they built. If you want to start this and have an actual successful AI-assisted agency, go to one of these links in the description and you can join those. You can watch it, but actually do this. Like, this is the business model that's working right now. What is the thing that's going to be way bigger than it is right now? It's this. This is what it is. If you want to make money with AI, this is the business model that you should do. This is what's going to blow up. You are in fact early, but that doesn't mean you should wait because if you keep waiting, it's just going to get more difficult to do it. It's the same thing with every single business model. The more you wait to do it, the harder and more difficult it becomes. So if you want to get something and get in early where it is easier than it ever will be ever, then do it right now. There's zero reason to procrastinate on this. Like, what the fuck else are you doing? It doesn't make any sense. Go check the links out in the description. 1-hour free training. AI Business Challenge. Like, you can check it out with a really low amount of money, or you could just join the program straight up that all these people were in. Cool. If you got any value from this video, leave a like. If you got any questions, leave them in the comments. I'll answer them. I'll link some videos over here, some additional videos here for you to watch. There's a bunch of links in the description. You can check that out. All right, cool. Love you. Peace. Bye.
