Invisible Ceiling

Eric Deeran explains why creative agencies hit a revenue plateau: referral-based growth has a finite network. He outlines a three-step fix: paid acquisition funnels, retainer offers that compound revenue, and qualification filters to eliminate tire-kickers.

This is the invisible ceiling capping most video and creative agency owners' growth. If you have revenue on the side here and months of the year over here, at first you're growing consistently, but then eventually you reach a point where you're completely capped and you can't grow anymore. And it almost feels like you're stuck at this invisible ceiling where you can't make any more money. I'm going to show you exactly why and how to fix it, because you might be saying to yourself, hey, everything's going great, clients are happy, we're making great work, we have amazing work, and we're getting some referrals. Why is revenue flat? Why are we not growing every single month? Why are we not making more money this year than we were last year? Well, the truth is, is that something is broken and it's not a performance problem. It actually has nothing to do with how great your work is. It's just a structural problem and no amount of better work will fix it. The truth is you're fixing the wrong thing. You think that you need a better reel to post more content, to ask for more referrals, to work harder and longer hours, to do more cold outreach. You think that you can grind your way out of it, but that's not the case. The actual problem is that clients already love your work. The quality isn't the bottleneck and your organic outreach has a hard cap. You can't post more content to get your way to 5K a month. Your warm network is finite, meaning that you've already tapped out most of the people you can ask for referrals, and you're already at capacity, meaning that if you take on more clients, means you have to work more hours and you're gonna hit the same ceiling over time. The real problem and real diagnosis is that your acquisition model has a hard cap baked into it. Asking your family for referrals, asking other clients for referrals, asking peers for referrals, asking— but the fact of the matter is, is that you've already tapped out your entire network. And here's what breaks the ceiling. With the referral model, you grow quickly and then you hit this ceiling where you can't grow anymore. For a lot of people, this is at $25K to $50K to maybe even $80K a month, and it's because it's capped by the amount of people that you know in your network. Whereas with an inbound system, there is no ceiling because you have a consistent paid acquisition system turning strangers into clients, meaning that you have almost an infinite pool of people that you can tap into, which allows your growth to look like this. The referral model is limited by who knows you. The inbound system is not limited at all. And here's 3 steps that you can take to start implementing this today. Number 1, implementing a paid acquisition system. This means running ads to a VSL to a call where you can close new clients, and new leads come into your ecosystem every single day. Number 2, you need a retainer-based offer, meaning that revenue compounds and each client raises the floor of how much money you make every single month. And finally, number 3, you need a qualification filter. This way you can filter out tire kickers and only talk to people who are going to buy your services, because at the end of the day, the ceiling is not your skill level. You're already really, really good at what you do. It's your acquisition model. It's how you get clients.
