Live Q&A - How To Scale Your Video Business

Eric Deeran, Hakeem, Ethan, and Sam answer live questions about scaling a video agency: how to get more leads, productize retainers, hire for fulfillment, and price based on results. They discuss why AI threatens low-skilled button-pullers but not skilled video businesses, and how to frame sales and guarantees.

How are you?
Not much. How we doing?
Doing well, dude. Hey, Keem, how are you doing?
Good, man. Just all over the place, you know, like between a move, but yep. What can you do? Place coming along nicely, so I love it.
New studio is looking sick. I love the white tile backdrop. Awesome.
Yes, sir. Have to switch it up.
Love it. Listening from Maine, Logan. What's up, man? We got someone from India on Instagram here. Yeah, I'll talk about. So I made a recent YouTube video. I'll talk about that and then any kind of questions you guys have that spark off from that, let us know and drop them down below. We're happy to help, but as far as, like, what we see, I made a new YouTube video because I was Talking to one of our clients. He was doing about 15k a month right now, and he wanted to get to 100k a month. And one of the biggest things that he was doing is he was focusing most of his attention on making the content better for the clients that he was working with. Right. And so, like, because of that, it was, it was keeping him stuck at the end of the day because it was putting him in a place where all he was doing is focusing on the few clients he had instead of finding new clients. Right. And so what we did is, is we worked with him. And one of the biggest things that holds a lot of people back is that, like, you guys are just not in front of enough people. Like, you're not getting enough leads, enough calls, enough sales. And like, one of the things we do on our calls is diagnose what that actually is. So, like, Hakeem, maybe you want to talk about that. But, like, what are some of the things people struggle with? Because you have like 10 of, you know, 8 to 10 of these conversations a day. Like, what are some of the things people struggle with when they're, when they're speaking with you?
The biggest thing is people are self aware that they have a problem within their business, but they focus on the wrong thing. So it's like they, they think that, oh, I need to take care of my clients, I need to get the better ramped up year. But at the end of the day, it's like the reality of it is if you're only talking to two leads every month, only talking to four people over the last two months, then you're just not swinging the bat enough. So I think it's just. A lot of people think that they can create room to hit a home run, but they're not even stepping up to the batter's box a whole lot. So the biggest thing about it is people tend to major in the minors, and it's, it's not complicated of what needs to get fixed, but I think people feel like it needs to be a complicated problem. So then it's more of a justification of, like, this is why I'm stuck because of this complicated issue. But really it's not. You're just not talking to enough people. And it's one of those things where we, we have that conversation and it's like a light bulb moment for most people because it's almost like a hard truth that likes to get ignored until it's not anymore.
Yeah, absolutely. I mean, it's, it's very simple formula. It's how do I have more conversations with people who are my ideal client avatar and turn those into clients, right? Because like, you don't have to be good at sales to close deals. You just have to talk to the right people that you actually feel like you can authentically help, right? And if you have more of those conversations, like if I put five people in front of you a day, how many of those would you close? Probably two or three of them minimum, right? Like if you put five people who want what you have, are the right type of business, are the right type of avatar, they're the right type of person, right? You're going to close two to three of those people and then multiply that by, by whatever your price point is. And then if you want to really pour fuel on the fire, then it becomes how can I sell them retainers to where they're paying me every single month over and over and over again. So then you have recurring revenue within the business, right? So then you get a client and then they stay with you for two years and spend over 200 grand with you. Right? And that's how you, you absolutely blow up. And that's how our clients have blown up is like you're really maximizing that LTV and you're making it easy to just talk to more people. And a lot of times the traditional methods of like cold calls, referrals, word of mouth, reach outs, things like that, they work. But it's like, like everything works. It's just like what works the best. Like marketing works in general, like all of it works. It just comes down to like, what's going to work the best for you and what's going to make the most sense and what's going to get you the best results the fastest. Right? Which is, which is one of the biggest things. Let's go in some questions here. Logan said he's listening from Maine. What is up, dude? Simply Gold Productions. Hey guys, how are you helping video creators adjust with AI and helping them grow their video business in the midst of AI and all the different tools and businesses that businesses can use to create on their own? So this is a really good question. I am not worried about AI replacing video agencies. I'm, I'm worried about AI replacing people who are just button pullers, right? And this is huge. AI is going to replace people who push buttons and don't have any sort of idea of how to craft a strategy for their clients. That's what AI is going to replace because, like, if the client has the strategy, they have the idea they know what they're looking for, then they can just plug it into ChatGPT or AI or whatever and then spit it out. Or like there's tons of different softwares now where it can make them that video. But if the client doesn't understand what type of video they need, how the video should be structured, what pieces should be in the video, then like you shouldn't feel threatened by AI because like they don't know what kind of content to create, right? Like, like so, so that is where like AI can assist you as a video agency where you're creating like maybe you can't go out and get B roll or something, right? You can use AI to create it. Maybe you can't go do something within like a piece of content. You can use that to create it and then put it within your video and then sell that to the client. But a lot of times like AI is not going to replace, it's not going to replace video agencies. How to get clients results, it's going to replace people who don't know how to get clients results and they're just button pushers and like it's going to replace low skilled people, right? So it's like how can you learn how to get more skilled and understand the strategy behind the content that you're creating so then you can actually be an asset in a video consultant, right? I mean Ethan, maybe you want to talk about that a bit?
Yeah, no, no, 100% agree. Like it's, you know, it's taken, you know, it's a tool to be used, right. You know, it can help you, you know, maybe instead of like working on step one, step two, step three, step four, step five, maybe it can just help you get from step one to step five even faster. So it's just a tool to be used and you know, help you basically get places faster.
Yeah, absolutely. So hopefully that makes sense. Google Productions drop a comment down below if it does. But that's really like that's what AI is going to replace. It's going to replace people who are low skilled and don't have, they don't understand how to get client results. Like you have to understand talking to one of our clients about this yesterday when I just got in. But like you have to understand what the video does for the client, right? Like what do testimonials do? Well they provide social proof because people want to see other people's stories about their interactions with a business. Right? And so like that's what testimonials do. What does a brand video do? Well, it builds trust because it starts to get people to know like, and trust the business and their core values and what it is that they actually do. And so you just need to understand like, what does this content actually do? And you want to keep it, you want to understand that. So then you can deploy these assets within the business and the clients that you're working with. So then you can actually get them the result that they're looking for. Because at the end of the day, the client only wants results they don't want. Just pretty videos that are going to sit on their website. And you know, we love making them, but that's not actually going to get them results. Thanks guys. Absolutely, man. You got it. We got Graham Duvall in the chat over here. What's up Graham? The man, the myth, the legend. Got to get you out in Vegas here, man. I love it. Another question from Zach Bowers. How is a video agency scalable? Are you able to do this remotely or are you, are all of your clients local and what are your videos for? Just social media or commercials? I'm pretty new to the space, thanks. Absolutely. So that's a loaded question. So let me try to answer that in a couple different parts here. Video agent. Everything is scalable. You just have to figure out what's the main bottleneck of the business. So like a video agency is scalable by hiring more people. Right. So like it just comes down to like the first thing is a, do you have a product that's going to get clients results? So like what is your actual video retainer? Number one? Number two, as far as like it actually being scalable, it's understanding, you know, you can do a mix of remote or local clients. Our clients typically do a mix of both of those. So when it comes to like the remote side, they'll do like editing only packages where clients send in content and then they are able to edit it and then post it for them. As far as like local stuff, they will go out and shoot that content and then also deliver it. That's going to be a higher price. You can do a little bit of a lower price for the editing only where you have editors on staff. Right. So it really just depends on what your offers are. That's something we help our clients with, is actually craft an offer that's going to help them scale. Let me see what your other question was. And what are your videos for typically social media. So like, like our clients will do social media content, they'll do reels, they'll do photos, they'll do brand videos for websites, they'll do testimonials, they'll do case studies, they'll do VSL videos, they'll do marketing videos, they'll do ad videos for clients. Like clients who need new ad creatives refreshed that they're running on either Facebook, YouTube, LinkedIn. Like they do the gambit, it really just depends on the client and hopefully that makes sense, Zach. But that's, that's essentially what our clients are doing. And then as far as scalability, it's just like what is holding you back in the business? And then how can I hire somebody to take that off my plate, right? So like the first thing you should be taking off your plate is fulfillment. So like editing, number one, take that off your plate. You shouldn't be editing anything anymore, number one. Number two, you shouldn't be going and shooting the content. You should hire a videographer on, on, on staff. Once you have the right. Once you're at 20, 25k a month, you can hire somebody for like 3 to 4k a month on salary who could shoot all the content. So videographer, editor, and then an admin, like a VA or admin assistant is going to be your next hire. Somebody who can reply to your emails, get in your inbox, take off. Like a lot of the things where you're just going back and forth with clients, manage clients on like Slack, right? That's something an admin is going to do. So then you can buy back your time and focus on revenue generating activities. Like actually like generating leads, running new marketing campaigns, taking sales calls. Like all of those things make money. And what a lot of people do. And the big mistake a lot of people do is that they'll spend all their time on things that aren't revenue generating instead of things that are. And that's why they wake up and they're in the same place. Right? Hakeem, how many times do you see that on call?
More times than I can count.
What are people spending most of their time on, Akim? Like, what's going on?
A lot of people want to spend their time on busy work rather than the stuff that moves the needle. So refining their website, following for their.
LLC mental master is what it is. Yeah, right. As, as horrible as that is to say, but it is, it's like, it is doing things that are like, dude, if I can refresh my website, this shit's gonna look so good, right? It's going to look awesome. It's like, yeah, but like Is it going to get you more clients, or is it going to get you to clients to pay you for a longer period of time? If the answer to both of those things is no, then don't work on it right now. Like, your logo doesn't matter as much as we like. Like, we like to spend time on that. I get it. It doesn't actually make you more money. And so if you're below that 15, 20k a month mark, you really should not be. You shouldn't be focusing on anything outside of how can. How can I get more leads and more calls and more clients? That's literally the only thing you should be focusing on. And I broke it down on, if you go to my YouTube channel, guys, some of you are watching it here on YouTube, but I just uploaded a brand new video going over the math behind that. So, like, if you wanted to take 40 calls and you close at 30%, you're going to close 12 clients at an average of like 10K. That's 100K a month right there by taking 40 calls. So, like, what are you doing that's not generating 40 calls right now? And then take that stuff off your plate and focus on that. Right. Ethan, anything to add there?
No, no, no, I agree. You know, I talk a lot of people who, you know, they're super busy, which, you know, is great if you're making a sufficient amount of money for you to be that busy.
Right.
You know, you can't be super busy all the time with, you know, five clients paying you 500 bucks.
Right.
You know? Cause then you don't have any time to work on things like you were just talking about to actually grow the business.
Yeah, that's where people, I think, say, plateaued for a long period of time, too. Where we're doing 15k a month or 10k a month or whatever for like four to five years. And like, it, like, scaling should not take very long because it's literally just math. Like, you should be able to get to 40, 50, 60, 70k a month. Like, that should happen. Once you pour more leads in, you should get more calls. When you get more calls, you should close more clients, more good conversations with clients. But people who could become clients equals more clients. Like, there's no fancy if, ands or buts about it, right, Hakeem? Ethan, you're gonna go ahead. Oh, you're good. Hakeem, what other kind of like, things do you see? This is your rant session right here. So, like, what. What other things do you see on. On Calls with clients or calls with people who are thinking about becoming a client that, like, what are some limiting beliefs or things that get in their way?
Biggest thing for sure, outside the marketing is them being willing to make the changes because they've been ingrained of like, I can only charge 500 bucks. I can only charge thousand dollars. But then really the reality is, like, even for some of the work that you guys do, it's just if some people are not even willing to take the shot, like, like one person who comes to mind immediately is, it was Gabriel, right? Like, you guys helped him close that retainer for 3, 500 bucks a month when he originally was in a quota for $500. So, yeah, I think it's. I think it's just a lot of people fear failure more than they want and have the desire of succeeding and growing their companies.
Why do you think that is?
Because despite how not ideal the situation is, it's more comfortable to keep doing more of what you know is going to be there rather than putting ourselves out there and, and making the changes required. Because ego can be a very, very nasty pill to swallow. It's out of the business. And when you're faced with the reality of, like, hey, I've been doing this for four years, it's clearly not working. And then it's just having to undo a bunch of bad habits you've picked up over the years. So it's just, it's just a mental block. Like, like, there's not. Nobody's gonna hop on a call and be like, hey, I want to make less money in my business. Like, we'll never hear that. But then it's like the willingness and desire to do the thing to get to the outcome. Not many people are in a position where they're wanting to do that.
Psychologist Sakim of inherited. Let's go. It is. I mean, every time I've let my ego, real talk, like, every time I've let my ego get in the way, I've always made less money. Like, there are people who know way more than me. There are people who know way more than you guys watching this, right? If someone has the key to the castle or has done and gotten hundreds of clients results that you want, then, like, if you're not there, it means you're not doing the right thing. Like, it's very simple. And I think a lot of people struggle to admit that, like, I'm not at a hundred million dollars a year. It's because I'm not doing those things and I'm Actively working with people who are doing that so I can learn and understand what I need to do to get there, right? So I think it is just putting that ego to the side and being like, I don't know everything. There are people who know more than me, and I'm just gonna listen to what they say, and if they have the results that I want, then I'm gonna pay them for it, and people, you know, get in the way. I paid probably $2.6 million and ADS coaches, people to help me, team payroll. Probably more than that at this. Probably like 3 million at this point, because I pay you guys so much. I'm kidding. But, like, it's like, it. You. You have to get other people. Like, even with you guys, with my team, like, I have, like, I bounce ideas off you guys. I'm like, hey, I don't know everything, right? Like, Hakeem, you're the master at sales. Ethan, you're the master at sales over there. Like, I gotta ask you guys, like, hey, what do you think on this? Like, I don't know everything. And it's a collaborative experience to grow the business. And I think a lot of times, people, it's like, success isn't created in a vacuum because, like, you don't know everything, and you need people around you who can help you get there, and that's huge. You know, is there anything else that you see with people that are typically working with you or talking with you that really, it gets in the way for them?
I mean, just bouncing off of what you said there, as far as not willing to, you know, be humble enough to, like, take some external help with. Ruin it. Because a lot of times, you know, we'll spend 30 minutes almost, like, figuring out, like, here's all the things that we're doing that's not getting the results. And then it gets to the point of, like, hey, because we're definitely not. Not a cheap solution by any means, but. But regardless of that, some people say, hey, I want to go away and do what I know hasn't been working so I could make more money so then I can get the help. But then it's like, if the thing was. If the thing was working, we wouldn't be in the position to look for help in the first place.
It's like.
It's like we're at the doctor's office. He said, here's the prescription, and you tell the doctor and you look him in the eye, but, hey, I want to go home and feel better and not feel sick anymore. And then I want to come back to you so you can help me.
Yep. I'll go to the hospital when I feel better. Hakeem, don't take me there. I don't want to go. Yeah. What are you guys struggling with? I know there's a bunch of people watching this. Don't be. Don't be shy. We're very friendly. I promise we won't bite. Only sometimes Ethan might, but that's about it. So, like, what are you guys struggling with? What can we help with? What are you going through? Right, like, we've all been through this. Like, it's not easy. Scaling a business is not easy. That's why you need to get help. Right. It's not for everybody. So, like, if you can get around people who are going to help you succeed, we want to help you succeed. We want to see you guys win. So, like, what are you guys struggling with? How can we help? Like, drop some comments if you're on YouTube, Facebook, LinkedIn, if you're on Instagram. I see you guys watching. Drop some comments down below there and. And let us know what. What are you struggling with? And I didn't scroll down, so I just realized there's a bunch of comments down here. Sorry. Hold on, guys. Graham says, what's up? What is up, dude? My wife joined. I love my wife. What's going on, Jules? Let's see. How do you calculate money? The percentage? I don't really understand that question. Make sure to ask that in, like, a full, complete sense. Thanks, guys. Where do you find prospective clients? So, number one, depends on who you're going after, right? So typically our clients are going after, like, small, medium sized businesses. So as far as finding them, number one, it just depends on what revenue level you're at. If you're like sub 5k a month, what you should be doing is looking for those people in your local area, reaching out to them. Doing a free to case study is something we recommend where you do, like, one small piece of content, and then you help them implement that piece of content, then you get a case study with that client, and then you use the case study for the next people that you go and pitch to. Right? So that's one option. And then a lot of times those people you do the free to case study with will upgrade to your monthly retainer after you do a really good job for them. So, like, that's an example there. You have to pick a niche. You have to be like, am I? I'm going after medical companies or law firms or A specific niche. You need to make sure you're doing that. Otherwise, you're just going to be serving everybody and then you serve nobody. Hopefully that makes sense. But, yeah. Guys, what other questions do you have? I see some people joining. We're talking about scaling your video business. What can we help with? And Ethan, I know you have an onboarding, so if you need to run at some point, Hakeem and I and.
Cool.
Let's see, guys. What other questions? Hakeem, what else, dude? What else are you seeing? The world needs more people like you guys. Keep doing what you're doing. I love it. Thank you. We are. We just live to serve you guys. It's literally so much fulfillment and just helping you guys get to where you want to go. And we absolutely love it. It's. It's very, very fulfilling. So what are you guys struggling with? Let's see. Aiden here. I want to sell the results of the videos that I produce. More sales, brand awareness, not the videos themselves. How do you confidently pitch strategies and packages when those results aren't guaranteed? Hakeem, I might kick it to you. I'd probably start by saying you never want to say we guarantee results because that's not compliant. What you do want to say is you want to ask them questions that get them to come to. Come to the conclusions that you want them to get to. Right. So, Kim, maybe you want to talk about, like, how do people ask questions that get people to come to a conclusion that you want them to come to.
Yeah. The biggest thing to remember in. In, like, a sales document, their word is always going to be gospel. And what you say is going to go in one year and out the other. So for you, it's more of a random example. Right, Agent? Let's just say, I don't know, you're doing brand awareness video work for a local dentist. It just comes down to what do you feel is going to be more impactful and be like, hey, you. You make use of this video content and you're going to get more patients? Or you are you saying, hey, if we can put this video strategy out there where you can target more of your ideal clients and get more patients through the door, what's the likelihood and probability that you're going to grow and scale your practice and help more patients.
In the long run?
Just random example there, but it's more of like, what is the answer that you're going to get out of it? And then how can we flip that into a question so then they tell it to you? And then they own the problem, not. Not you owning it. That makes sense. But, Eric, do you have any thoughts.
On that as well?
Because this is something that comes up a lot, right? Somebody goes, hey, like, why? Why should I be able to charge 10k for a brand video? Sometimes I'm only doing it for a thousand bucks. What do you think is, like, the biggest, like, mental shift when it comes to speaking to the results and feeling like they have the perceived, like, worth, if you will. As far as the results, 100.
So, like, to start that off, you're never gonna have confidence without results, right? So, like, number one, the easiest way to fix that is to go out and actually get people results, which is something we help our clients with. Like, we actually help you guys implement the videos so you can get a client. And then when you have a bunch of case studies that you are who you say you are, then, like, you're going to have more confidence when you have that than if you didn't right now. Number two is what you said, Hakeem, where it's like, you want to talk about the results and getting them to come to their own conclusions. And if you don't quite have results yet. I was talking to one of our clients, Tim and Candace, I think it was yesterday, about this. You want to. You want to talk about what you are confident in? If you are confident in creating content that connects and builds trust, then pitch that and then ask them, hey, if I built more trust and created a piece of video content that built more trust with your audience, do you think that would turn into more clients? Yes or no? Yes, I do. Okay, cool. So then what do you think might happen if we put this piece of content out here and more people were able to watch it and see it prior to hopping on a sales call with you for your business? Well, probably would close more. Okay. How much more do you think you might close? I don't know, maybe 20% more. Okay, and then what would that be in, like, numbers? Well, it might be another extra 50k a month. Okay. They said it, not you. Right. And so the easiest thing is to actually have client case studies, but if you don't have client case studies yet, that's fine. You just want to focus on what are you confident in offering them. And if it's like building trust, creating amazing content, you want to frame it around that and then see. And then ask them the question of do they think this would actually get them more clients and if they were to implement this. You know what I mean?
And.
And the one last thought for you, Aiden, as well. It's. It's never a good idea to be fixated on my specific black or white answers because they will 100% hold. Hold you. Hold you to it.
Yeah.
So the biggest thing is just figuring out, like, what's the overall destination, where is the plane trying to take them to, and then give them that confidence, certainty and conviction that they're better off with you rather than without you. And you don't necessarily have to guarantee that, but it's just more of putting the mirror in front of them. Like, hey, like, do you want to keep doing what you've been doing, or do you feel like having this XYZ video in place will help you build trust or whatever the context of the conversation is at that point?
Yeah, 100%. Yeah. I like what you said there. You don't want to, like. Can you maybe expand on that? What do you mean by don't ask questions that have a hard yes or no, like where they're going to hold them. Hold that to you. Like, what do you mean?
Meaning, like, as far as guaranteeing, like a specific result where, like, like we're.
Gonna make you exactly $10,550.
Yeah, yeah, that. Or you're saying we're gonna get you exactly six. Six patients for the, the dentist analogy. Because again, a big factor is if you're often in video work, you have no idea what their ability to sell potential clients are. So just put yourself in a position where you can control, like, what you're actually offering them. And. And there's a lot of variables at play that are outside of just you as a video service.
Yep.
So that's really what I mean. You never want to be like, hey, I'm gonna guarantee you get X number of clients, but it's more of like.
Because they're gonna hold on to that every single time when they come in. Yeah, absolutely. Helpful, guys. Thank you. Absolutely. Aiden, if you have anything else, let us know. We're gonna wrap up here in like, one minute. Ish. I got another call and Hakeem's got a, got another couple calls as well. Daryl said have to make some changes, be successful, keep trying. Absolutely. Daryl, dude, we got you. I think you're in our school community, so, like, keep reaching out to us, keep getting help there. We're happy to help. We got a couple more minutes here, guys, and then we're wrapping up. Zach says, do you have a favorite niche to shoot for? Yes. So any kind of service based business that sells something for A high ticket amount of money is typically what I recommend our clients go for because it's a lot easier to make them money because you're able to. They're able to sell something for a higher ticket amount of money. Right? So doctors, lawyers, home service companies, roofing companies, online coaches, consultants, agencies. Like all of those types of people are people that sell something for a high ticket amount of money. Because if they're. If your video, you sell something for 10k and they sell something for 10k, how easy it would it be? How easy would it be in the sales meeting for you to say, hey, if I get you one more client, would this be worth? Probably pretty easy. A couple more questions and we gotta log off. How do I quote a doctor's office when they're being difficult? Not sure what you mean by difficult. Also, I love this profile picture, Ferd. You just made my day with that. I love it. Quote a doctor's office with difficult. So keep asking for pricing. Ooh. All right, Hakeem. I'm gonna role play this with you, Hakeem. I want to know how much it is, how much is. How much is a video, how much is it? Just.
Just depends, man. At the end of the day, I, you know, like yourself, like, you. You run a doctor's office, correct?
I do, yeah. Yep. Yeah. So.
So for you, it's like if. If in theory, you were to prescribe on your patients a medicine, but before you even walking through a series of your questions, are you getting me in some type of trouble if you did something like that?
Maybe, maybe not with the patient, because they, like. They like to take whatever I give them, but, like, maybe in. In. In, like, the. The eyes of the law. Yeah, probably. I probably wouldn't know very well. Right?
Yes. I believe medical malpractice is.
Is.
Is the term, right?
Yes, yeah, exactly.
Yeah, exactly. So in. In essence, it's. It would also be malpractice for me to just give you some arbitrary numbers without me fully taking a few minutes to really just figure out where you're at, what you're looking for, just to see if we're even. Any sort of alignment, would you be against us at least hopping on for 30 minutes on Zoom so I can walk you through all that. Worst case scenario, regardless of whether we work together or not, at least I'll give you your. Your ultimate next steps so you can start growing your practice and get more patience.
Yeah, sure. Yeah, that works. So that's how you handle it. Just. Just throw it back on them. Hopefully that Makes sense for as far as, like, how to actually tackle that. But you never want to give price before you can build a gap in discovery because there's. There's price without value. Price without context. I'm sorry, has no value. So then if you're just giving people prices and they don't understand what that actually is doing, you haven't built a gap of where they are to where they want to be, then that price has no meaning to them. They're not going to move forward. All right, guys, well, that's all I got today. I got a wrap up. I got to run here. If you guys have any other questions, let us know.
