Mike Andes walks through delegating admin work: do a one-week time audit, build a 30-50 item checklist, record training videos, and tie pay to outcomes like answered calls instead of task completion. Admin tasks cost you $25/hr in lost time but field work pays $100+/hr.
How can I hand something off when I don't even know what I'm doing? I'm like, yeah, I kind of do this and I kind of do that. Take care of it.
So this is what I would recommend doing. I would do a time audit for a week. I want to know everything you're doing. Every 15 minutes you start to see all these massive holes in your day. You're doing some sales, some estimates, et cetera. You're doing some operations out in the field, doing up the work and then you're doing some admin. Anything Here, here's your checklist and then here's your video training. And you're going to make it a loom account or Google Drive and just literally have folders of email number one. So here's how I organize it. It could be a 60 second video, but you're gonna make this list and it's gonna be 30 to 50 things. You don't wanna tie the incentive or like their paycheck to watching the videos. Cause that's not actually the outcome you want. Tie the incentive to the outcome. The outcome is I don't want voicemails, I want every call answered. I want emails processed in a timely fashion. So then I create success metrics around that. And those metrics are the thing I incentivize checklist with training priorities. So like which of these do I do first? And then success metrics. You're doing all this admin work that is prob.
$25 per hour tasks. If you go out and do operations, you would earn 100 plus dollars per hour. Like for my team out in the field, I'm just looking at budget hours and their actual hours. Like what's their efficiency score? Budget hours divided by clocked hours. So it makes sense we should be moving from admin to operations.
It pays for itself.
And down the road, once you get a bigger team, you start to grow. And now you've hired out people to do irrigation and weed control. Now sales starts becoming a 200 an hour task.
