My $60,000,000 Plan for 2026

Mike Andes rebrands Copilot CRM to Homeworks and lays out a growth plan for home-service businesses ahead of the 2026 spring rush. He identifies three bottlenecks: slow estimates hurt sales close rates, hiring and onboarding drain operations, and missed calls kill admin efficiency. Homeworks offers a 10% revenue or profit guarantee in 365 days, unlimited mass texts free through July, and is 100% founder-owned.

By the time this timer hits 20 minutes and 26 seconds, we are going to do three things. First, I'm going to change the name of my website and software company, Copilot CRM to Homeworks. Number two, we are going to create a plan for your upcoming spring rush so you can grow without breaking. And number three, I'm also going to give away a free access to a document so you can build your annual plan and budget and dominate in 2026. So let's get started over to the lever on the wall. We're switching from Copilot CRM to Homeworks. And in the next 10 minutes the engineers are making all the changes on the backend of both the website and the software. So let's turn this lever and get started. Alright. Now, when it comes to your home service business, every single business is made up of three departments. Sales, operations and admin. I like to think of it as get the work. Sales, do the work, Operations and admin get paid for the work. I'm gonna go over those three departments and figure out what is the problem that happens in each of those departments when it comes to the spring rush. When leads are pouring in, the phone is ringing off the hook and you have more demand and customers than you know what to do with what breaks. And we're gonna figure out how to solve that problem. Now, when it comes to sales and getting more work, the problem that a lot of us have during the spring rush is we fall behind on estimates. We're taking a day or two or three or four days to get back to the customer. That's a big problem because as we add more time to the equation, less people accept our estimates. Now what is the solution? Well, the solution is getting the estimate to the customer faster. Now, the slowest way to get an estimate to a customer is in person. I have to go visit them in person and usually it takes me a day or two to get to their property, set up a time schedule, a meeting, etc. The next fastest way is a drive by estimate where I can usually do twice as many estimates in a day because I don't have to wait for the customer or have a certain meeting time. The next fastest is where the customer can call in and do an estimate over the phone because now I don't have to meet them, I don't even have to drive to their house. And the fastest way to do an estimate is instant pricing right on your website where they can fill out a form, accept the price and put their car information on file or I want to move as fast as possible towards this side where I don't need an estimator. Driving to the property, I don't have to spend time talking to the customer, but I can either answer the phone and get the job accepted. Measuring the property via satellite or right from my website, make sure the customer sees the price and accepts it directly from my website. That's why I speed things up. And that's how during the spring rush when leads are pouring in, I don't have to turn off my marketing. And I'm able to accept all this new work and is simply by solving the time to lead for new estimates. Now, what's the number we need to know? The number I want you to focus on when it comes to sales is your close rate. You gotta know this number like the back of your hand. And so when we look at sales and the problem of not getting back to customers fast enough, the number I want you to be tracking and knowing, Cole, at 2:00am When I wake you up in the middle of the night, is how many estimates are being accepted divided by the total number of estimates that were sent out. So let's say for example, you sent 10 estimates. If four of them were accepted, that's a 40% close rate. Anything less than 30% close rate, not good. We've got to solve a lot of automation follow up. And the sales process that you're using in your estimate flow, if it's over 70% acceptance or 70% close rate, you gotta raise your prices right away. That's sales. Let's talk about operations. The problem that's going to happen when it comes to operations. We're at seven minutes left. When it comes to operations. The problem that's going to happen when you have all this new work pouring in. The spring rush, you got a whole bunch of new employees that you've got to get trained up. And right when you have all this new work coming in is exactly the same time you need to hire, train and onboard new employees. So what's the solution? I don't want you have to go and set up 10 interviews. Five people don't show up and four of them are horrible candidates. So instead we're gonna use video to be able to screen out all the applications that are coming through. Indeed. Or Facebook or your website, they've gotta submit a video. And I can guarantee you nine out of 10 of them aren't even gonna do that. And then the ones that do submit a video, trust me, it's happened. People have submitted a video from the toilet while they're making a video interview application question. It's crazy, but by doing that now, when I set up an in person interview, I, I know they're already a solid candidate. I already know they're professional and I already have gotten them to like almost the finish line of hiring them. This allows me to save time and allows me to only be talking to the best candidates in my pipeline of candidates to work for me. Now what's the number? I've got to know. When it comes to operations and doing the work, there's one number efficiency score. In other words, budgeted hours divided by clocked hours. In other words, how long I think the job should be taking divided by the clocked hours for the crew. For example, if you had eight budget hours for a job, a cleanup or any sort of project and it took 10 hours of clocked time for your crew to get the job done, that's 8 divided by 10, that's an 80% efficiency score. I want that number at least over 70%. If it starts getting under 40 or 50% efficiency score. That means that more than half of your crew's time is spent driving, unloading and loading at gas stops, doing all sorts of anything besides actually getting the work done and being efficient. So getting the work. We have the problem of a whole bunch of candidates pouring in. We've got to screen them out using video and then we've got to track their efficiency score consistently. That's operations. Now when it comes to the admin side, and we got five minutes left before everything changes at Copilot CRM when it comes to admin, we've got to make sure that when calls are being coming in like crazy, the lead flow is pouring in, the phone is ringing off the hook that we actually are able to answer the call. Because 70% of customers that get an estimate except the first one, they actually get an estimate from. And so if I can just answer my phone, most of the time you'll get the estimate. And so I've got to make sure I answer the phone. The problem here is that they're just pouring in phone calls, voicemails. I walk away and start working on a job or doing an estimate and I got all these voicemails when I walk back into the truck. How do we solve this problem? We're going to get a virtual assistant. We're going to get a part time help in the office. We're going to potentially even get AI to answer the phone calls for us. Now I know that if someone hits my voicemail, only 37% of people are going to leave a voice message. That means that over 60% of your customers, when they hit your voicemail, you're not even getting their lead information. Now, I know that can improve that to over 70% just by having an AI robot answer the phone and collect their information so I can at least get their name, their number, their address, and make sure that they can become a customer for me. Now, in the perfect world, I pay a little extra, I get a human to answer the phone, and 100% of incoming calls turn into a lead. That's the solution is figure out what you do when the amount of calls go through the roof. You don't need to go get a fancy office space, you don't need to hire someone on salary and a really expensive office manager. You just need to make sure that when the call volume goes up, there's someone to answer the phone. Whether it be AI, a receptionist, some sort of calling service, make sure that every single phone call gets answered. Now, the number I want you to know when it comes to admin is your answer rate. What percentage of phone calls get answered? Not the people who just leave voicemail, not number of missed calls. I don't want missed calls. I want every single phone call answered. Do whatever you have to do to make sure the phone call is actually picked up within the first 10 seconds of someone calling you. I All right, we've talked about sales, operations and admin, but real quick, before that hit zero, we've got to go over this document. Now if you want to scan this document and use it for yourself, this QR code, scan it here and you can download this and use it completely for free. First things first, on the iPad, I'm going through this. We got a first, a one year strategic plan. Now if you scroll down here, you can see for every single quarter of the next year, I want you to be looking at your monthly revenue. So the top month of the quarter, your profit, as well as the date. So which quarter of the year. For a lot of you watching in January, this lines up perfectly with Q1, Q2, Q3 and Q4. But making sure that you track your cash on hand at the end of every single quarter. Because if you run out of cash as you're growing your business, it's like running out of oxygen. You lose the game. But I want you to focus on the three strategic moves that you're going to make in each quarter. Because everyone has 20 things they think they need to change, they watch some of my videos or listen to a book or a podcast and have all these different things they want to change in their business. What when in reality you can only effectively usually make a few changes per quarter, I want you to document what those things are going to be. That could be certain systems you're implementing, certain types of marketing that you're trying to improve sales process, creating automations, creating software to be able to handle automations for you. This might also be certain times of the year where you offer specific service like treatments, or if you're offering mowing or if you're offering pressure washing. Certain times of the year where you know certain certain services are going to do a great job when it comes to marketing and advertising. This could also be when you need to hire people or when you do capital expenditures, buy more trucks, get more equipment. But I only want you to fill in a max. It might even just be one, but a max of three per quarter every single quarter of the year. That's what the one year strategic plan covers. Now this document, if you scan it and you can actually get the PDF, you can fill this all in very easily. Now we've got to go quick because we only got 60 seconds left. But the three year vision map boils this down even more to where only three things per year. Because a lot of times if you change one or two things like implement pay for performance, have a great website, implement software, just one of those per year can completely change your business. That's the three year vision map. To know what's my revenue going to be, but what's going to be the strategies I need to implement to make sure those revenues goals happens. Now the last thing we're going over on this document, you can scan it right here is the momentum call. We're going over your wins, your losses, what you're going to be working on in terms of marketing, what resources, tools, books, videos, podcasts, courses that you're going to be taking to improve your skill set in the upcoming year as well as your goals. This could be things that have nothing to do with numbers, like potentially even your relationship or your health or your lifestyle. But these are the goals you've got to get done in the next year. And we got 10 more seconds on the clock until everything changes to home works. So let's count it down. 5, 4, 3, 2, 1. And officially copilot is homeworks. Lets go. Whoa. Let's go. The confetti is flying. All right, now you might be asking, why in the world do we call it homeworks? If you look at the logo, this is actually representative of a chain and the three links that tie every single home service business together, I.e. sales, operations and admin. And if any one of these three parts of the business are the weak link, well, the chain will break. But the whole point, the whole objective of Homeworks and the reason we started the business is that you can grow without breaking that as you grow the business in 2026, that the chain holds, whether it be the software, your sales, your operations, your admin, your lifestyle, your finances, every single aspect of your life, and the business has to stay strong despite you growing the business. Now, let's go actually into the website and see what's actually changed. And in the past 10 minutes, as I get all this confetti off of my computer, let's jump in. So check this out. This is the new website. If you go to Home Works, and as you can see, we link sales, operations and admin, it's really built for that operators between $250,000 and $3 million plus in annual revenue. You can go check out the website. It's live right now. Whole objective is to get work, do the work and get paid for the work that you're doing. You can see throughout the entire website the new branding, the new logo, but more importantly, some of the new features that we built recently, like save routes, the wait list, and being able to use the unscheduled work tab to make putting work on the schedule extremely simple. Now, something that we've done in the rebrand is we simplified the subscription and the membership inside of Homeworks. No longer is there four plans, there's just a free plan, the growth plan and the enterprise plan. It's really simple because the growth plan, the enterprise plan, you have access to all the features inside of Homeworks. So go check it out. Now you'll see the simplification and the fact that now we have bundled a whole bunch of mobile users that way, every single month of the year, your membership doesn't go up and down based upon how many employees you have, and you get up to 20 users included in your monthly fees. So go check out the website and right now it's live as we speak. Now, inside the CRM itself, there are some subtle changes as well. We didn't want to do a whole revamp of Inside the software, but in the past 10 minutes, while we flip the lever, the team has swapped over to the Homeworks branding and the new design that's going to slowly propagate across the entire system throughout 2026. Now I want to go over what makes Homeworks different. The first is our growth guarantee. We guarantee any subscription level that if you don't grow your revenue by 10% or your profit by 10% in the first 365 days, we will give you your money back when you cancel. The second thing that separates Homeworks is the fact that I'm involved with the owners every single day. We have a weekly mastermind where I answer all of the questions from the owners inside of the group as well as every single member that joins Homeworks. I'm part of the onboarding process and making sure you're set up inside the software and answering any of your business questions. Now, the reason that other software systems don't do this is the third part and that is incentives, because a lot of them are owned by venture capital or private equity. If you look at Jobber for example, they've raised $190 million and they have a great software. However, the founders own a very, very small fraction of the business. It's really ultimately owned by private equity and venture capital that are constantly trying to cut support, cut product development. Ultimately just your financial arbitrage to them, whether it be service autopilot getting bought out by private equity, LMN getting bought out by private equity Fuelpulse House call Pro raising $125 million. There's not a founder that's actually in Home services that is running these organization and truly caring about what home service business owners are going through. And that's what makes Homeworks different. It's owned 100% by myself and the team that are actually building the product and the tools for to the home service business owners that are using it every single day. The average business that joined Homeworks last year grew by almost 40% in revenue within their first year of joining. But don't take my word for it. Let me show you a couple case studies. Now this is actually one of my favorite features inside of Homeworks and that is the ability to be able to mass text all of your customers with a couple clicks of a button. And right now up until July 1st, you can have unlimited text messages sent to your customers without spending a single extra penny on top of your subscription. Now this is my location here in Bellingham, Washington and we were able to get over 60 estimates accepted from one text message sent out to all of our customers. But don't take my word for it. Check this out. This is just from today. Nathan Muir from inside of our Facebook group. He said we started using Copilot. Now Homeworks in September. So these are low, but number of contacts texted was 105 customers. So even a small size business, he has 105 contacts in inside of his database since September. So September, October, November and December. The past four months he's been sending text messages to his customers for all these different services. He's got 97 estimates that were requested, 67 of those were accepted. That's like a 70% close rate. And he got $145,000 worth of one time projects sold during his off season and $37,000 worth of recurring value. Now Clint over here, he does a different service with windows and gutter screens. He sent 5,500 text messages to his database inside of Homeworks. And guess what it cost him? Nothing. He got six estimates requested and four of them got accepted. And that led to $12,000 in revenue from just that one text message. And this happens every single day inside of Homeworks. And so when someone looks at the cost of the subscription, I want you to really think about instead of spending thousands of dollars on Google or on Facebook, what if I just sent a text message to all my existing customers that are already inside of my database and I just sold more to the people that have already purchased from me. That's what they're doing now. Here's another example. This is simply lawn care. Over the past few years they started their business and this past year, 2025, they were able to get over a million dollars in revenue. And this is actually from their stripe and account and they actually showed a screenshot of their bank account showing the growth of the business. And this kind of growth is only possible from relentless work ethic and systems and procedures because you can get a lot of work on Facebook, Marketplace or doing side jobs on Craigslist. But to grow a business that's over seven figures, you need systems. And that's where homeworks comes to play. So I encourage you today after the massive change to go check out home works. You can sign up for free for up to 50 customers. You can also book an appointment with our sales team and get a more in depth walkthrough and even hop on an onboarding call with me. Now for everyone that signs up today, you're going to get free unlimited text Messages up until July 1, 2026. One text message to your database could very well pay for the entire year of Homeworks. Now when you go to the website, you're going to see a brand new, very simple onboarding workflow for you to be able to get your account set up. It looks completely brand new. And in my opinion, using the enterprise level of Homeworks that allows you to send out these mass texts is an absolute game changer. It's $499 a month, but if you buy it for the annual plan, it gets under 400 bucks a month. Now, if you compare that to Jobber, it's 599amonth for Jobber, and it's about $899 per month for for Service Autopilot. But what those two lack is text messages. The ability to be able to send mass text to all of your customers. And right now, it doesn't cost you a single extra penny. Inside of Homeworks, yes, you can send texts from Service Autopilot or Jobber, but you're gonna have to connect it to mailchimp. And very quickly, you can spend two or three or four hundred dollars a month on just SMS text credits if you have a secondary platform you're connecting and integrating into something like Jobber. Now, to commemorate this day, the day that we flipped the switch and flipped from copilot to homeworks, I went ahead and got this orange watch I'm gonna wear on every turnaround show. And if you were here today, I want you to put in the comments on the turnaround show that you noticed the orange watch. It'll be coming out next month. Now, I wanna show you something here in the office. While I'm doing that in the last minute of today's video, I want to while you're scanning the QR code, get the template, download it, and use it. I want to show you something that I believe actually separates homeworks from the competition. And that's the team. This is where we actually operate. And inside my office, and everyone down here is supporting you in your business. We're making sure that when someone signs up for homeworks, you're not just a number. And we're going to really make sure that we onboard you correctly. Not just importing your CSV file and getting your credit card set up and your billing. We're going to make sure that through the entire first year, we're going to be answering your questions, video calls on Zoom, phone calls, chat support here is local. And making sure you're set up for success so that when you fill out that form, that you can actually reach those goals in 2026. So let me introduce you to some of the team. This is Lindsey, our head of head of operations, on a call with Josh. Hi, guys. And then back here, we have Caleb and Tommy. They'll be the ones that you actually have a conversation with when you do onboarding. They'll help you get your customers imported, your CSV files. They are also here looking busy. Very good. Yes. So you'd be contacting them. And then over here we have Stephen George. He's on the product side. You might talk to him about features that you want to add to Homeworks. Yeah. So there it is. Okay. So with that being said, if you want to join Homeworks, click the link below. Go join the day. It's a completely new website. Everything has been revamped, and it'll get you to the goals that you have in 2026. Nailed it.
