Delphi Technique PMP Exam (definition & example provided)

Helena Liu explains the Delphi Technique, a structured process where a moderator gathers anonymous expert feedback in multiple rounds to build consensus and resolve conflicts. Anonymity prevents dominant voices from swaying the group, and each round refines the solution until the team reaches agreement.

In this lecture, we are going to discuss what is the Delphi Technique. This is a tool and technique that you do need to know for your upcoming PMP or CAPM exam. So when you have a project, especially when you have a lot of stakeholders, generally conflicts do arise. It's pretty naive to assume that when you have hundreds of different stakeholders, they're going to agree on everything all of the time, right? So oftentimes we get that not everyone on our project is going to agree with the direction that we do, to take. So Delphi technique is used as a quick way to reach consensus and make decisions. Delphi technique makes the assumption that decisions made in a more structured setting is going to be more accurate, and throughout the PMBOK Guide, you'll see that this is a tool and technique for many of the processes within the PMBOK Guide. So now let's talk about how does the Delphi technique So essentially, you will have a trained moderator who will pose a question, then you will get all of your experts on your team to submit their feedback anonymously. And the anonymous part is important here so that other people's decisions will not sway some other people's decisions. This is one way that you can get the most unbiased answers from your team, and also you don't get the loudest person having their views trump over the people who may be a bit more timid or shy. Then Then what you would do after you get your feedback is you will collect all of the answers and summarize them. Then you would pick the top few answers, let's say the top 3 answers, and then send the responses back to the experts again for a second round. So this could take several rounds in order to reach consensus. So in each round, the solution gets refined a bit and bit more, with the least popular answers So in the end, you will be able to reach the best solution in the most unbiased way. When is Delphi technique used? So you will use Delphi technique when there is a lot of experts involved and they have a lot of conflicting views. And using this technique, you'll be able to make decisions in a structured setting where you may not hurt other people's feelings and there's no battles. It's a very structured, logical way of making decisions. And when another Another reason you may want to use the Delphi technique is when your experts are spread out geographically. It may be difficult to get them together on the same call or in the same room to discuss the strategy. So in this way, getting their responses and being able to compile them on your own time may be more useful. So again, Delphi technique is used when you want to make decisions. You will send out the question or the decision that needs to be made to all of your experts anonymously collect all of their feedback and then analyze it and then send it back to them again and analyze it. It may take several rounds, but in the end you will get a more unbiased solution for the problem you're trying to solve.
