Building a $1,000,000 Coaching Business For a New Peak Performance Coach in Under 18 minutes

In this 18‑minute live coaching session, host Speaker A (the session’s CEO‑coach) and his partner Tony take a newly‑started peak‑performance coach, Noi Shani, through a step‑by‑step blueprint for scaling her habit‑automation business to $1 million in revenue. Noi explains her background (sports‑journalist turned business‑coach), her emerging product – the “Peak Performance Archetypes” assessment that maps clients to four habit‑archetype profiles (Driver, Harmonizer, Visioner, Stabilizer) – and her current challenges (single‑person operation, recent staff layoff, unclear branding). The advisors (Richmond Dinh, Speaker C, and others) critique and expand on her positioning, naming, pricing, and content strategy. Key recommendations include: (1) re‑branding the archetype labels with market‑friendly, relatable names (e.g., Night Owl, Early Bird, Snacker, etc.); (2) creating a high‑volume lead magnet (quiz/assessment) that can generate massive downloads; (3) structuring a tiered offer – a $3.5 K “Peak Performance Accelerator” group program and a $16 K premium group program with optional one‑on‑ones; (4) leveraging personal‑branding tactics such as habit‑documentation videos, celebrity‑archetype case studies, and reaction‑style content that showcases unique articulation; (5) building a content pipeline around habit‑automation education, habit‑stacking, and the psychology of relapse; and (6) documenting processes to differentiate from competitors like Brendon Burchard. Throughout, the conversation emphasizes the importance of clear, relatable labeling, consistent storytelling, and aligning product mechanics (habit automation) with a compelling narrative to attract a wide audience while funneling the right prospects into higher‑ticket programs.

If I just bought a business that's on about $130K a year, this is exactly what I do to grow to $1 million in the next 90 days. Now, this is a student of ours that we coach live. He's in an intangible niche, and in this video here, you'll see the actual recording of us coaching him on what we do to grow to $1 million if we took over as CEO. You'll see him explain the context of his business first, and then you'll see me and my business partner Tony give out unfiltered advice.
Hey everyone, I am Noi Shani and I'm also from New Zealand, originally from Israel, and I'm a peak performance coach for business owners. I recently, like Mon mentioned, chunked up. I used to coach people in the media industry because I used to be a sports journalist for 18 years, and I still love that. I swap back to people like business owners. And recently with TK, one of the things that we started doing is we started crystallizing the message a bit more to go all in on habit automation and more specifically created an assessment called the Peak Performance Archetypes. So if you know DISC and some of those, it's a similar idea that you answer questions and you get one archetype that you are primarily like that's yours and that is how you basically act under pressure. And then the secondary one is how you balance yourself back, how you bring yourself back. So one thing that TK said to me recently, that if I go all in on that, which is the mechanism through which you can get habit automation, you can automate your habits, that will be a million-plus-dollar business, right? So now I'm going all in on that. Now I'm in the early stages of that, And I also had to recently let go my only staff member, like TK knows, I had to let her go last month. So currently it's only me. She finished on the 25th of February. And so, yeah, that's the thing to go all in on that. What I also implemented is I started getting on stages recently. I do some work with the council where I live in New Zealand. Currently some of those are unpaid, but it allowed me to get the pictures, allowed me to get in front of people, allowed Some of them I got from people recommending me, like just to friends or to the council, which is great. And so I know the money from that and clients from that. Last time I spoke just at the Rotary Club, for example, I had two people coming to me. One guy runs a business with his two sons and he wants to work with me. So there is a recent revival with regards to all of that, especially in the last month and a bit. In terms of goals, what I want to get here, I want to literally crystallize the message like crystallize the mechanism. Earlier at the cafe, I drew a whole architecture of like what I'm about and what leads to what, right? And so I want to crystallize that message so I have content around that, but also a whole brand identity around that.
Why I would buy Noise Business is because habit automation is a separate space inside of Peak Performance or inside performance space, and it's it's just, it's a new fresh take on something that's existing, but habit automation, it really stands out. And so from a content perspective, I'd be talking about like why people relapse, like why habits are so hard to create, like how come like it all comes down to habits. I'd be looking at like every celebrity example of someone who's world-class at what they're doing, how they're habit stacking and the habit ladder. And I'd just be creating so much on habits, it would be nuts, which would then lead me to, Noi's got a, he's got a survey because I didn't know this, but there's 4 habit archetypes. And when you know what habit archetype you are, you can automate your habits because you're not trying to do something forcefully. You need to do something on automation. And so I need to take that quiz so I can find out what habit automation suits me best. And then I need some help with implementing, which then goes into my core offer. So I'd be doing the survey with the, hey, would you like to unpack your results? And that would turn into a tiny challenge for me right now, just with your volume and capacity. I think you could do a TC. I'd look at maybe like a 3-day or a 4-day or something like that. And then I'd rhythm into my core program. So in short, dude, I think I'm already so sold on your business. I think it's like, I'd be curious to get Richmond's thoughts on from the personal branding perspective. But I was talking to Nui about, the V Shed guy and I think you brought it up. You didn't bring up, you didn't say V Shed, but you were like the different body types and like what they should eat and what they should do.
Oh yeah. Yeah.
Oh yeah, yeah, yeah.
That guy. Yeah, yeah, yeah. For sure. Yeah, yeah, yeah. Yeah.
If I, and I know we're talking to somebody else about like doing a survey or something that we might enjoy with the thing. Yeah. Like just the fact that— Yeah.
Like if you're not a night owl or like that, right? Yeah. Yeah.
Like 5 AM, like getting up at 5 AM is dumb if you're this person. If you are this person, then, then, then do not get up at 5 o'clock. Do not have a cold shower.
Oh, that's stupid.
Yes.
Are you a 3 PM napper then? Yeah. You know, like, so categorize in 4 personalities, the night owl, the 3 PM napper, the rise and shine, the sloth or whatever. You know what I mean?
Like, I currently have names. Yeah. But the labels can change.
But yeah.
Yeah.
What are the names now?
Driver, Harmonizer, Visionary, and Stabilizer.
No, I wouldn't. I would change it to something more marketable. I would change it to something more like, then like, everyone knows what a night owl is. Yeah, I'm a night owl.
Oh, I've been trying to do these habits and I'm a night owl.
Or I'm an early, yeah, I'm an early riser, whatever you call it, right? I've been doing this and ah, that. So now we're creating an aha moment.
The other one would be like, like the don't talk to me until I've had my coffee. Yeah, yeah, yeah, I can't get out of bed, you know what I mean?
Yeah, like the grumpy morning person or whatever it is so those very relatable names will grow your marketing wide, like really wide because now to mass audience and then once someone watches the first hook and then they go deeper, a lot of people without art, well, they're gonna leave but at least you get 100 times the reach And the right people watch all the way to the end, they'll be like, yeah, okay, that makes sense. So on the VibeUp point of difference, now what you've created is a new way of explaining why people don't have the results they want. Yeah. Yeah. So it's basically, here's the reason why. Yeah.
It's like, but it's not your fault. Yes. That's why it's so powerful because it's not your fault.
Yes.
Hey, like the body type thing. Oh, it's not your fault. Genetically, you weren't even meant to eat that.
Yeah, no, I mean, if you've been doing all this protein stuff.
Yeah.
Oh, that's not your fault.
Your body's reacting to protein.
Yeah. Oh, you actually, you know that friend who eats all those carbs?
Yes.
That's because that bitch is a this.
Yeah.
And that's why she can eat all that pasta. And you're like, oh damn. Hey, Samantha, she is a bitch.
Yes, yes.
This is— In matches.
Is it the similar? Yeah, okay. Simple is right. Yeah, it's funny, I don't think you just talked about archetypes yesterday, did you? I mentioned it, but okay, because I got written down, but I don't know if I just wrote it down, but then I put down putting labels on something makes you the GOAT, right? Yeah. And so that's what I put in a box here yesterday. And so this is basically putting a label on that, like just a more marketable label. Yeah. So that, that would be a great quiz like what Julie has. What's the business model? TC?
TC to a core offer, $3.5K. The core offer will need some little changes to adapt to the archetypes. And then the upsell, currently $16K. And they're both group programs, but the premium one. So yeah, the core one, Peak Performance Accelerator, that's what it's currently called. The names could potentially change. So Peak Performance Accelerator, 3.5K, group program. Although there were times that I, if I struggled for a certain time, I added back a limited amount of one-on-ones to kind of boost my chances, which has worked in most cases. That in itself, not the best habit, like to do that, like, because otherwise I'll always be stuck in that loop of having to adapt. Right. And then the premium program, $16K, that's a group program. They were getting so far, they're still getting unlimited one-on-ones, but I only had one sign up for that like in the last 6 months.
Yeah.
Yeah.
Okay. So step 1 is create like a, like this will be your lead magnet that you could get a million downloads on. Yes. Is like this. Just come to think of a fancy name. So we've got the archetypes, think of 4, 4 romantic spy archetypes, like the night owl, the early bird, the snacker. Yeah, yeah, that's a good one. Yeah, the porn harlot. Yeah, I'm just holding space. You guys are so good at holding space up that one.
In the to-do, like you said, the back, I wrote so far one other thing for the to-do list is, um, reaction videos like you do, but I can maybe kind of tear apart someone who is potentially—
I wouldn't, I wouldn't, I wouldn't. So And I was talking to Sim about this, like, can everyone do reaction videos?
No.
No. No. The people who do reaction videos that have succeeded are the ones that can articulate things in a very different way. Isn't it? And so, like, unless you figure out how to explain things in a very different way, it won't work. It won't work. And I've seen people, a lot of my friends try to do reaction videos, and even Russell tried to do reaction videos, and Russell just explains things in a very normal colloquial way. And he doesn't speak advanced language. If Myron did reaction videos, he would crush because Myron's very prolific in his languaging. Yeah. The way Sim does it. There's this other guy, um, forget his name. There's this bald guy, he's a lawyer. He does great reaction videos because he's got a depth of communicating legal terms in a way that's easy to understand, but the way he communicates is insane. So But then I've seen other people try to do it and doesn't work. Like right now, even what's that douche that we don't like, the sales guy? Jeremy Miner. Jeremy Miner's doing reaction videos and they are shit. Because Jeremy Miner doesn't commute, like you should watch it and you'll see it will make you look worse if you cannot articulate it exceptionally better than the way they've articulated it or said it, or in a way that's very different. And I personally, for me, I wouldn't do it as well because I don't articulate things in a very profound way. I don't think I do anyway, you know, unless I was drunk and doing a ration video.
Which would be great the night of and the next morning.
Yeah, no good.
I said what?
Yeah, yeah, yeah. So yeah, right thinking, probably not the right strategy for you. And this is just coming from a lot of people have seen trying to do it and I've figured out why it didn't work. And that's why Russell stopped. It's not that Russell doesn't know his stuff, he just couldn't communicate it in a way. And that's why it's crashing for Sam. Yes. And won't crash for any other, probably won't crash for many other P1s. And so I hope they don't copy. It's working with Sam, I'm going to try to copy, but the reason why it works, because she communicates differently. Yeah. For you though, I would, this is what I would do though. I would consistently post about famous people and analyzing their archetype, right? So if you notice Elon Musk only sleeps 4 hours a day, but this is the reason why he's able to do it, because he is the early bird or something like that. And these are the 3 characteristics of this early bird. Number 1, they do this bing, bing, bing, bing. And then, but here's the opposite, Mark Zuckerberg is a night owl and da da da da da da, you know. So that would be better.
Comparisons, by two types of comparisons.
Yeah, yeah, yeah. Two different people, right habit, wrong person, failure. So the point is know your archetype. Yes.
Yeah. I went 4 days for me just because my way, which is Peak Performance Archetypes through— what, sorry, Habit Automation through Peak Performance Archetypes. Um, then that's basically day 2. And then day 3, I've done the assessment and what it means for them. And then day 4 is just basically instead of day 5.
Yeah. Yeah. Yeah. Um, okay.
So I've only done one like that, right?
Yeah.
Yeah. Yeah.
Yeah.
Yeah.
Now I'm changing the label.
So yeah. Yeah. Now I'm thinking like my personal branding, right? Personal branding. So positioning with like that, 'cause once you label it, you become the owner and you become the expert.
I would just really look at Brian Johnson, the guy who's Living Forever. Does anyone know who I'm talking about? Is that his name? Brian Johnson or Brian something or other?
Yeah.
What I think your habit automation could, 'cause if you see his content, it's like him getting out of bed, him doing like a red light, him talking about his routines, like him talking about like all of his habits and how those habits have now, like I think he's been tested and he's got, you know, muscle tissue that's like as good as an 18-year-old or something like that. So I'd be looking at like, how do I display habit automation? And it's just gonna force you to be your own best testimonial. Like if you can show, you said this the other day, this is a banger. You said, you know, post as much as you can when you're at the gym, and being awesome because when you do that and people see that you're looking after yourself, then they're gonna see that, they're gonna trust that you can also look after them. And so, Noy, that statement is so true for you.
Yeah, I need more of that. I started but I haven't done enough.
Yeah, yeah.
But you just gotta show them that like habits are the way, like just habits are the way. And the cool thing I think that came from Dane and Ken yesterday was like process documentation. And so like you could document your whole process and I sincerely would. And that's what's gonna make you the habit automation. Nobody's using the word habit automation already. I don't know anybody else who works in habits. And a lot of it's like Brendan Burchard, like Pink Performance or that's what I go by, like Goggins.
How do you separate yourself from Brendan Burchard? Yeah. Yep.
And the archetypes are such a differentiator already.
Oh yeah, massive. Like it's massive.
So what did you say about document? Document like what I do as in like, as in the habits and all of that?
Yeah.
Yeah. Hey guys, I'm doing this and this is because I'm a blank and I know this about me because I did blank. And so that's why every day at 5 o'clock I do this. Now I wouldn't recommend this for everybody, but this is what works perfectly for me. I think Sarah Anne had a great one today in the car where she's like, oh, hey listen, if you're struggling to have sleep right now and you're taking magnesium except you go to bed and you're wide, you're just taking it too late. You should be having your magnesium at 9 in the morning because you're an early bird, you're not a night owl. So don't use a night owl pattern on an early bird person, like suicide, you'll never sleep. You know, this magnesium is bullshit. Well, no, it works. Just you gotta know what type of person you are for it to work best for you. Like if you can have 1,001 of those examples, don't even need 1,001 of them, get 100, you're kicking goals.
Oh mate, sick.
Yeah, that's it.
Cool. I'm still thinking like a sexy, sexier name for habit. But then Brendon Burchard's picked like High Performance Habits. That's not, that's not even that sexy, but he crushed it. So I'm thinking, what's— just being out loud, like, what made him crush High Performance Habits, you know? That's his book, his program, that's his feeder. Like, it blew him up. Like, that blew him up, you know, High Performance Habits, right?
Let's let Simma. I quite like Habit Automation.
Yeah, I do, I do. Yeah, yeah. So like, yeah, it's not, it's a simple, it's not sexy like High Performance Habits, but it blew up for some reason. And so I think what made him blow up on a non-sexy name?
I think because a lot of people want to be a high performer, but they just know they can't get their habits to stick.
Right. Yeah.
It's because they keep failing. I would talk a lot about that as well, like regression or failure or bounce back or, you know, habit— I don't even know if it's such a thing, but like habit fight back. It's like you're trying to install a habit and it fights you back, and then you, you have friction.
Is that— yeah, yeah, cool. All right, well, I've asked the unconscious mind, so it's got the order.
Okay, I trust that was valuable to you.
