You think you're having a great coaching conversation, they think that you're just having coffee. That's a problem.
Put the coaching conversation in the calendar, like in the Google calendar, in the Outlook calendar, and call it a coaching conversation. Let's take an example. Back in banking, a leader would take Ethan out for coffee, have a lovely coffee, come back and talk to me as the HR leader and go, oh, yeah, I had a performance conversation with Ethan. And Ethan was like, I just went for coffee and I talked about, you know, where I saw myself in two years. So there was like an investment of time, but Ethan didn't know what the heck to expect, how he needed to show up, what the outcomes were, and then also resisting the urge as the leader to not also tack tasks into that meeting, because you'll start talking about things and go, oh, what is going on with 1, 2, 3, Sesame Street? Have we done the painting is, you know, and you can't do that. You have to focus, like 30, 45 minutes just on goal setting, just on constructive features.
