How Anyone Can Scale an AI Agency to $10k, $100k, & $500k (FULL GUIDE)

Timothy Schucker breaks down scaling an AI agency across three revenue tiers: up to $10k, $100k, and $500k per month. For each level, he maps out the offer, niche, how to find clients, team structure, pricing, and where agencies typically fail. The core moves: nail sales, get yourself out of the work, build systems that repeat.

In this video, I'm going to walk you through the three levels of AI agency from 0 to $10,000 a month, 10,000 to $100,000 a month, and 100,000 to $500,000 a month if we haven't met yet. My name is Tim Shooker and I scale an AI agency to $500,000 per month. And basically on this channel, I am documenting my journey to scale to a million dollars a month and passing all of the lessons down to you guys as well. I also have a free school community where I share all of the resources and all the documents from all my videos. So if you haven't already joined, click the link down below and jump in. And for each of these levels, I'm going to be breaking down what your business will look like, what typically breaks at this level, how to get to that milestone. For example, how to get to $10,000 a month, what your team structure is going to look like at each level, how you'll be acquiring clients at that level, what you'll typically be charging in terms of price point, and what your profit margin should be at that level. Without any further ado, I'm going to dive into the video. All right, so first off, let's talk about $10,000 a month. Now, $10,000 a month is not difficult at all, right? It's difficult, but it's also not. The reason I say that is like think about. But back when you were like a toddler, taking your first step or saying your first word was such a giant leap. But now you're a D1 yapper who can just talk all day long and nobody, nobody's impressed by you. They're just probably annoyed. Right? So it's like the same kind of thing with getting the 10k a month. For me, getting to a 10k a month in a business is like you could sneeze and do that. But also when I first got started, it took me years and years and years to do do that. So the biggest struggle with 10k a month is most people are not the person they need to be yet to get there. But it's not that it's difficult to do, it's just they aren't that person yet. So let me explain what you actually need in order to get to that level. You need to pick a niche. So I always recommend picking boring businesses that make high ticket sales and have consistent revenues. Those are the main things that you want to look at. I have a whole video that breaks it down. You need to pick an offer that they are already buying and want to buy and something where you're basically selling them $10 for $1 because they'll never stop buying $10 for $1. You want to make them more money. So I don't like to focus on like, you know, saving them time with like a customer service automation or something. I want to focus on how can I make them more money and get them more clients. You need to pick one acquisition channel. So it could be cold email, it could be ads, it could be outreach, whatever it is. And you just need to get really, really, really good at sales. Okay. I'm telling you, that is by far the most important skill set that you can learn is how to sell and not suck on the phones. If you cannot figure that out, you will never get past ten thousand thousand dollars a month. You have to learn how to sell and sell well or you can partner with somebody who knows how to sell. So what does your team look like at this level? Well, it's usually just going to be you and a va. If you have more people than that, you're probably bloated for 10k a month. How are you getting clients at this level? It's usually going to be outreach, low budget ads, or you're just getting referrals. What does the price point look like at the $10,000 a month level? Usually when people are at this level, they're beginners. So they're usually charging between 500 to $1,500 per month for their service. Now what is your profit margin at 10k a month? Well, if you're doing $10,000 a month in revenue, you're probably profiting anywhere from 2000 to $5000 a month, depending on your margins. So to summarize, getting to $10,000 a month, you need an offer that people are already buying and want to buy. You need a way to book sales calls with those people and you need to sell a few of them and then you're there. Next, let's talk about scaling from 10,000 to $100,000 a month. So what you need to know about getting to $100,000 per month is it really all comes down to basically just increasing your inputs and building a team and bringing on more people. So most people just simply don't do enough inputs to scale their business. They think that their business is just magically going to scale because they, you know, meditate on it or pray about it. Like that's not how this works. You actually have to say, I'm going to increase the amount that I'm putting into this business, whether it be ads, whether it be outreach, whether it be time, organic, whatever, you have to do that in order to scale. Another thing that you need to realize when you want to scale to $100,000 a month is you need to remove yourself from the fulfillment. Okay, so many people are doing the sales and they're doing the fulfillment at the same time. And so they don't actually want to scale their business because every time they bring on a new client, it just creates more work for them. So you need to create more work for somebody else. Okay. In all reality, so you want to bring on other people to do the fulfillment. So to do the automations, to do the ads, you can still oversee it and make sure they're doing a good job, but you don't want to be actually doing the work yourself. Also need a cold friendly offer. So what this means is you need an offer where if people see it online, they see it on an ad, they're immediately interested. Right? A complete stranger that doesn't know you would be interested in buying from you. And a good way to do this is by adding a guarantee, right? By adding a guarantee, if you're getting the $10,000 a month, you don't necessarily need like the best dialed in offer, but to get to 100,000 you definitely, definitely your offering is to be really good. You're also going to get to a point where you're probably going to be hiring appointment setters and closers to sell other into your offer. For us getting from, we were at around $30,000 a month a couple of years ago and to get from 30,000 to 100,000, we just hired appointment setters, hired more closers and literally spent more on ads. And then I removed myself from fulfillment was those four things and we skilled. All right, so what does the team structure look like? What should your team look like at $100,000 a month? Well, it's going to be you one to two sales. You're going to usually have two to four appointment setters calling your leads and setting the appointments. You can have one client success manager, one media buyer or automation specialist, and then one VA to help out with admin work the way that you're usually going to be getting clients. That $100,000 a month is from ads, content and referrals. Your price point. And obviously this depends on business, but I'm just giving you guys kind of an average is usually going to be between 1,500 to $3,000 a month and your profit Margin would be anywhere from 20,000 to $40,000 per month. Month. All right, now let's talk about getting to level three, the $500,000 per month AI agency, which in the grand scheme of things is really not that big. There's billion dollar companies out there and this just makes you a $6 million a year business. So don't put this on a pedestal, but it is a big accomplishment when you get there. At this point, you really need to start operating a machine. Not just being a hustler that goes in and, you know, just makes things happen. You need machines and systems and things that run without your input whatsoever. Systems begin to replace just individual contributors. You want to hire talented people and have good people in your company, but you don't want to have to rely on them. You want to have systems to replicate what they do. The biggest thing that limits people from getting to this level is that their money model simply doesn't work or breaks. So they're spending too much on ads and their LTV compared to their cost to acquire a customer is not high enough. So they end up losing money after all their other expenses. So what you really need to have is your offer has to be super dialed in, right? Like as you scale up to get to 500k a month, if your offer is not that good, you're going to start to be less profitable and your business is going to break. So it really is like a stress test as you scale up of how good your offer is. So you might need to dial it in, refine it, make it better, etc. And you really, really, really need a players that care about mission of your company and scaling and everyone being successful. Like you have to have people that are aligned in with the culture. So what breaks at this level? Usually operations, your fulfillment will probably break along the way and you'll have a lot of unhappy people or whatever that's going to be part of the game. Like you just have to get through that. And once you break your fulfillment, you'll realize how to fix it. What also can happen here is like if your ads are volatile. So especially like during quarter four, where we're in right now, you know, if your costs go out of whack for one week, it's super volatile and it could throw everything off in your business. So how do you get to $500,000 a month? Really what it comes down to is having a really good offer and then spending more on marketing, spending more on ads, hiring more appointment setters, hiring more closers, and improving your money model. So it might be adding in a more exp. And what you really need to do is you want to start creating systems that run for each part of your company. So for example, like marketing, I would say, is one of the most important aspects of an agency, like acquiring more clients, acquiring more customers. So I created a system and I made a YouTube video about it. So how we run ads for our AI agency where basically I could continuously test new ads to find angles and winners that would allow us to scale. So like you're basically creating little systems, little ecosystems that kind of run themselves so that you can manage the overall level of the business as opposed to being like in the weeds on every single thing. So what does your team look like at this level? It's going to be you. You may have somebody that's helping you run the ads to acquire clients, or like a marketing helper. You're going to usually have between five to seven sales reps. You're going to have between eight to 12 appointment setters. You're going to have two to four client success managers, depending on how many accounts they can take. You're going to have two media buyers or automation specialists. And you're probably going to have two vascular at this point as well, because there's going to be so much admin work and data tracking and everything else. Now your price point to get to this level is you're going to want to go to sell something between 3,000 to $5,000 a month. That's going to give you a lot more margin so that you can scale. And your profit margin in terms of what you should be taking home at this level is anywhere from 80,000 to $200,000 per month. So, ladies and gentlemen, those are the three levels of AI agency.
